I stopped assigning holiday dates and let my database team negotiate them—while I kept one firm responsibility: making sure production on-call coverage remained in place. In my experience, that shifted the discussion from asking me to choose whose holiday mattered more to working out a schedule the team could support. It is one manager’s account, not proof that the approach will work for every team.
The problem was competing holiday requests, not the coverage rule
On a small database team, three engineers wanted time around Diwali, Christmas, and New Year. Those requests overlapped with the need to keep production on-call coverage staffed. As the manager, I had been acting as the leave referee: deciding who could take which dates.
That put me in the position of ranking personal holiday requests. I changed the part of the process I controlled: I stopped allocating individual dates and made the coverage requirement the boundary for the team’s discussion.

What I changed—and what I kept
I told the team what production coverage had to look like, then left the dates to them to negotiate. The distinction matters: I delegated the choice of who took which dates, not responsibility for keeping the rota covered.

“The rule is about coverage, not about people, and it is the only part I keep.”
That is my description of the approach, not a legal or HR standard. The manager’s role is to set an operational constraint that applies to the schedule, rather than decide whose holiday is most important.
How the team worked out the dates
In the example I described, teammates discussed the overlapping requests, traded holiday dates, and agreed to cover for one another. The conversation took about ten minutes. That was an informal trade in my team, not a required process or a measured result that predicts how long another team’s discussion will take.
The practical sequence was simple:
- State the coverage minimum. Explain what on-call coverage production needs before anyone negotiates dates.
- Let teammates propose a schedule. Give them room to suggest date changes and reciprocal coverage, rather than assigning dates yourself.
- Check the proposed rota. Confirm that the agreement actually meets the coverage requirement.
- Intervene if it does not. If the proposal leaves production uncovered, the manager still has to address that gap.
When team negotiation can become unfair
This approach depends on the team being able to speak freely. If a dominant teammate can steer the discussion, or quieter people do not feel safe disagreeing, delegation can reinforce the existing imbalance instead of producing a fair agreement.

- Notice whether each person can express a preference or say no to a proposed trade.
- Do not treat silence as proof that everyone agrees.
- If someone cannot speak freely, change the discussion or take a more active role rather than presenting the outcome as a team decision.
Letting the team negotiate is not automatically fair just because the manager steps back. The team’s ability to disagree safely is a condition of using this approach, not an outcome it guarantees.

For another manager, the useful takeaway is narrower: you can keep the operational coverage rule while letting teammates work out individual dates, if they can negotiate freely and you remain prepared to correct a rota that fails the requirement.
