Build the workflow around one rule: send an order-shipped notice only when the order or shipment state supports that claim, then track email and SMS as separate notifications from creation through provider-reported outcomes. A useful report shows what is due, what stage is stalled, and the identifiers and errors a responder needs to investigate.

What event should trigger an order-shipped notice?

“Shipped” does not have one universal meaning across commerce platforms. It may refer to an invoice event, a fulfillment update, label creation, or a carrier scan. Choose the trigger that matches your platform’s event semantics and the evidence available; do not imply that a parcel has physically moved just because a label exists.

FedEx advises sending a shipping notification after a label is created or after the carrier provides a shipment status update. Match the wording to the trigger: a label-created message can say a label has been created, while a carrier update can support a statement about shipment progress. Platform event definitions can differ. In its documented configuration, Microsoft Dynamics 365 Commerce ties the Order shipped notification to invoice events with a shipped delivery mode, and identifies Order invoiced as the notification to use instead for that configuration. OrderCloud describes message senders for commerce activities such as order shipped, with the implementer choosing presentation and a channel such as email or text. How should the email and SMS workflow be modeled?

Create a separate notification job for each channel, tied to the relevant order or shipment and recipient key. That way an SMS success cannot be mistaken for a successful email, and one channel’s retry or failure does not erase the other’s history.

A practical record can include:

  • Internal notification key, order or shipment reference, recipient key, channel, and message revision.
  • Due time, current stage, attempt count, next retry time, and last error.
  • Provider name, provider message ID when available, latest provider event, and event time.
  • Raw provider response where useful for diagnosis, alongside a normalized error or state for reporting.

Use a lifecycle such as generated, validated, queued, provider-accepted, provider-delivered or failed, and terminally resolved. These are application design recommendations, not a vendor-mandated schema. If the email includes a generated report or other attachment, record artifact-generation completion separately from notification completion: a finished file does not prove that the email was sent or delivered.

Use stable internal identifiers in provider event metadata rather than personal data unless the provider explicitly supports and permits that use. Keep a durable mapping between your notification record and the provider’s message ID so a delivery event can be joined back to the order or shipment.

What should the customer see?

Email content

Put the useful shipping details near the top: order reference, shipping method, estimated delivery date and time when available, tracking number, and a direct carrier tracking link. FedEx also recommends making billing and delivery address information easy to find, using a concise order summary, and being upfront about preparation or holiday delays. Its guidance covers brand-consistent styling, a mobile-friendly single-column layout, a brief return-policy detail or link, and directing customers to carrier self-service support.

Not every platform’s shipped-email template includes tracking information. Snipcart documents a shipped-order email template intended for use when the merchant chooses not to send the tracking number and details. Check the template and configuration you actually use rather than assuming “shipped email” means “tracking email.” See Snipcart’s order documentation.

SMS content and preferences

Keep a text message concise and useful: identify the order, state the shipment update accurately, and include a tracking link when one is available and appropriate for the destination. Preserve customer notification preferences and verify consent, sender identification, message content, and registration requirements for each target market; this guide is not jurisdiction-specific compliance advice.

Zoho Commerce documents Order Shipped as a configurable SMS notification and provides a report for viewing sent SMS notifications. Its guide also describes customer notification preferences and an India-specific DLT process involving registration, approved templates, and whitelisted URLs. What does a provider status actually prove?

Do not equate an accepted API request with delivery. A provider may accept a request and later report a bounce, drop, delay, or delivery outcome. Keep the application’s request result distinct from downstream provider events.

  • Email delivery events: Twilio SendGrid documents processed, delivered, deferred, bounced, and dropped events. Its delivered event means the receiving mail server accepted the message; it does not prove inbox placement, opening, or reading. Opens and clicks are engagement events, distinct from delivery events. See the SendGrid Event Webhook Reference.
  • Amazon SES: A successful send request means SES accepted the message and will attempt delivery. Delivery to the recipient mail server is a later outcome. SES returns a message ID that can be mapped to an application notification. AWS also warns that in a rare ambiguous-error case, retrying can result in a second message with a different message ID, so record attempts and make retry behavior explicit.   • Monitoring events: SES separates Send from Delivery among its event types. Dashboards should preserve that distinction rather than count accepted or processed messages as delivered. See Monitoring your Amazon SES sending activity.

Label dashboard metrics precisely. If “delivered” means provider-reported acceptance by a receiving server, say so; it is not evidence that a person saw the message.

What belongs in a channel report?

Give email and SMS their own rows or records, with a shared order or shipment reference for correlation. Include the notification key, channel, provider, provider message ID, event state and time, attempt number, and normalized error. Retain the raw provider response when it can help an operator diagnose an issue, subject to data minimization and provider rules.

Reports should let an operator distinguish a queued item from one accepted by a provider, one delivered to the receiving server or carrier, and one failed or delayed. Keep a path from aggregate counts and rates to individual notification records; a healthy overall rate should not conceal one customer’s stuck shipment notice.

When should delivery alerts fire, and what should they say?

Alert on conditions that call for action, not merely on every state transition. Useful candidates include a due notification that remains nonterminal beyond its expected window, a rising bounce or drop rate, repeated provider errors, or a queue or worker stage that has stopped advancing. Set thresholds from your service expectations and observed baseline; the provider documentation does not establish a universal correct alert interval or rate.

An alert should carry enough context to investigate without first reconstructing the incident:

  • Internal notification key and order or shipment reference.
  • Channel and provider, plus provider message ID if assigned.
  • Current stage, due time, and age in that stage.
  • Attempt count, last error, and a link to the internal record.

Use aggregated alerts for trends, but preserve a route to each affected notification. That makes a single stuck message actionable even when the overall channel rate looks normal.

How to put the workflow into production

  1. Define the business event. Identify exactly what “shipped” means in your commerce platform and which order, invoice, fulfillment, label, or carrier update is authoritative.
  2. Set message wording to match the evidence. Distinguish label creation from a carrier-reported shipment update; do not claim movement that the event does not establish.
  3. Create independent channel records. Give email and SMS distinct state, attempt, retry, and provider-event histories, joined by stable internal keys.
  4. Capture provider identifiers and events. Store message IDs and correlate later provider events to the application record. Keep request acceptance separate from delivery outcomes.
  5. Build reports around stages. Show what is due, what remains queued or processing, what is provider-accepted, and what is delivered, delayed, bounced, dropped, or failed according to the available channel events.
  6. Set response thresholds and alert context. Base timing and rate thresholds on your operational expectations and baseline, then include the record, channel, age, attempts, error, provider ID, and internal-record link.
  7. Validate recipient controls by market. Check preferences, consent, sender and template rules, and any local registration requirements for the SMS configuration and destinations you support.

How to evaluate an implementation or provider

When choosing or reviewing a design, compare these operational capabilities rather than relying on a single “sent” count:

  • Event meaning: Does the trigger mean invoiced, fulfillment-shipped, label-created, or carrier-scanned?
  • State visibility: Can you distinguish accepted, processing, delivered to a receiving endpoint, delayed, bounced, dropped, and failed states?
  • Correlation: Is there a provider message ID, and can it be joined to the internal order or shipment and channel record?
  • Retry behavior: Are transient delays distinct from terminal failures, are attempts visible, and can a retry create a duplicate?
  • Reporting and alerting: Are event hooks or reports available with useful timing and error detail, and can an operator find one affected notification?
  • Channel controls: Can the implementation honor SMS preferences and accommodate sender or template requirements in the relevant markets?
