At a student hackathon described by organizer Maurizio Argoneto, teams could not open an IDE until a mentor approved their written specification. The rule put 90 minutes of planning ahead of an eight-hour build, making the event a test of defining a problem and checking AI-generated work—not simply typing quickly. It is an organizer’s retrospective, not an independently verified report or a controlled comparison of hackathon formats.
What the “no coding before approval” rule required
GDG Basilicata, the IEEE Student Branch at the University of Basilicata, and the university’s Department of Sciences organized the event for a room sized for 50–80 people, according to Argoneto’s account. Teams of three or four had an eight-hour build period and were expected to use Google’s Gemini models.
Before coding, each team spent 90 minutes writing a specification. The SPEC.md document covered:
- The problem and intended audience
- Functional requirements—the actions or capabilities the product needed
- Non-functional constraints
- Architecture
- Expected output
A mentor had to approve the document before the team could start coding. The template gave less-experienced participants a starting structure, while approval ensured teams had discussed what they intended to make. That design choice is the central point of Argoneto’s retrospective, rather than evidence that the format outperforms other kinds of hackathons.

How teams used AI coding tools after sign-off
The event used a cloud-first setup: participants redeemed Google AI Studio API keys and worked in a browser, avoiding local GPU-driver setup and model-weight installation. After approval, teams could use Google Antigravity, Cursor, or VS Code with Gemini Code Assist, as named in the account.
The coding agent read the team’s SPEC.md, scaffolded an application, and helped connect Gemini API calls. Participants then checked the generated work against their own stated requirements. In this format, the spec served as a reference for deciding whether the prototype was on target; it did not remove the need to inspect and evaluate what the tools produced.

For pitch preparation, teams could upload their specification, code, and documentation to NotebookLM. Argoneto says it could generate a three-minute pitch script, a Q&A FAQ, and an optional audio overview. These were preparation aids; the account does not say they replaced the live presentation or judges’ evaluation.

How the schedule and judging worked
The published schedule ran from venue checks and check-in through matchmaking, a keynote, spec writing and mentor sign-off, the coding sprint, integration and polish, and pitch preparation. Submission closed at 17:00. Live pitches were three minutes, followed by two minutes of Q&A per team. Organizers sent reminders at 60, 30, and 10 minutes before the deadline and automatically closed write access to the submission folder at 17:00.
Argoneto reports this scoring breakdown for the event. The figures are points out of 100, not general hackathon benchmarks:

What organizers learned about running the event
The retrospective describes operational problems as well as the format. University Wi-Fi struggled with dozens of simultaneous connections. Organizers asked IT for a dedicated SSID in advance and kept a couple of 4G hotspots as backup. Some participants had difficulty redeeming Google AI Studio keys, so mentors carried spare keys. Teams unfamiliar with specification writing stalled early; the pre-filled template was intended to reduce that friction.

Argoneto also identifies three changes the organizers would make next time: brief mentors earlier, allow more time for matchmaking, and define “multimodal” more clearly. Those are lessons from this event, not guarantees that the same measures will prevent similar problems elsewhere.

Five named roles covered the event’s main work:
- Event Lead: coordination, university relations, and MC duties
- Logistics & Venue Lead: room, Wi-Fi, power strips, and catering
- Tech & Mentor Lead: API keys and participant guidance
- Marketing & Community Lead: graphics, social channels, and media
- Platform & Judging Lead: submissions and scoring materials
Mentors supported teams with specs, API access, and NotebookLM extraction; judges scored the submissions. The division makes clear that the approval gate depended on people and logistics, not just a document template.
What another hackathon organizer can take from it
The account offers planning considerations, not a proven formula. An organizer adapting the approach can decide these elements before the event:
- Choose the build environment: Browser-based cloud access reduced the need for local GPU and model installation at this event, but still depended on reliable internet and working account access.
- Budget the pre-build phase: This event reserved 90 minutes for specs and approval. The time needed elsewhere will depend on participant experience and project scope.
- Make approval actionable: A template can prompt teams to state the problem, audience, requirements, and expected output; mentors need a clear process and enough time to review submissions.
- Align judging with the event’s goals: This rubric gave 35 of 100 points to the spec and 30 of 100 to the pitch, while also judging the demo. Those weights express this event’s priorities, not a standard to copy blindly.
- Plan for failure modes: Check Wi-Fi capacity, prepare backup connectivity and API-key support, and make the submission deadline and lock procedure explicit.
- Assign owners: Venue, technical support, judging, and communications all need a named lead so teams know where to turn.
Argoneto’s line, “The deadline is not a suggestion,” captures the event’s firm 17:00 submission lock. The larger idea is that adding AI tools to a short build does not eliminate planning: it changes what teams must judge, coordinate, and deliver.
