Build a cross-sell flow around a specific purchase, recommend a genuinely complementary product, and time the email to the customer’s fulfillment and expected use. The core sequence is: choose an order or fulfillment trigger, define who qualifies, exclude people who already own the recommendation, branch by customer history, then measure results against your store’s baseline. No universal delay or guaranteed revenue lift is established; use your own customer and fulfillment data to decide what works.
What a cross-sell flow should do
A post-purchase cross-sell email recommends a product that complements something the customer has already bought. For example, a store might suggest a compatible accessory after a customer purchases a device. The recommendation should fit the original purchase and the customer’s likely next need—not simply promote a popular item.
This differs from an upsell, which encourages a higher-value alternative and may be more relevant before purchase. Klaviyo distinguishes pre-purchase upsells, which can use a Viewed Product trigger, from post-purchase cross-sells. Decide whether the message should start when the order is placed or when it is fulfilled. An order trigger starts the timing from purchase; a fulfillment trigger starts it after the store marks the order fulfilled. The right choice depends on how long fulfillment and shipping take, when the product is likely to arrive, and when the recommended item becomes useful.

- Use Fulfilled Order when the customer should receive or begin using the original product before seeing the recommendation.

2. Define eligibility and prevent stale messages
Target buyers of the triggering product
Use the actual product or SKU from the order event to determine who enters the flow. Depending on the event data your store passes to the platform, product name, variant name, or another product identifier may be available. A product-specific segment is more precise than targeting everyone who bought from a broad category.
Exclude customers who already bought the recommendation
Before sending, check whether the customer has purchased the complementary item. Klaviyo’s cross-sell segment example identifies people who ordered one SKU and have zero orders for another SKU. Exit or suppress customers when circumstances change
A customer may place another order while waiting in the flow, making the planned recommendation repetitive or irrelevant. Add a flow filter or exit condition that checks for subsequent purchases or fulfillments. Klaviyo specifically advises excluding people with another fulfilled order since entering the flow. 3. Select useful, available recommendations
Connect the recommendation to the product that triggered the flow. You can curate pairings for specific products or use a product feed constrained to a relevant category or collection. Klaviyo documents category- or collection-constrained feeds associated with the purchase or viewed item. - Exclude the item the customer just bought.
- Check that recommended products are in stock and available to that customer.
- Prefer items that make sense for the product’s use, setup, care, or replenishment.
- Avoid filling the message with unrelated best sellers just to populate a product block.
Mailchimp’s purchase-history recommendation block has feature-specific minimums: its documentation lists at least 10 products, 50 customers, and 500 orders in the last year for recommendations to display. These are Mailchimp requirements, not general ecommerce thresholds. If the store does not meet them, use a manually curated selection or a product-specific segment instead. 4. Set the delay using fulfillment and product use
Choose a delay that reflects when the customer can reasonably act on the recommendation. Consider shipping time, setup or learning time, product category, and whether the add-on is useful immediately or after the original product has been used. A message sent before delivery may be poorly timed if the recommendation depends on first using the original item.

For replenishable products, use your store’s purchase history to estimate the buying cycle instead of assuming a standard interval. Klaviyo’s post-purchase guidance recommends reviewing purchase data to determine buying cycles for replenishment flows; the same data-informed approach can help you decide when a related product recommendation is relevant. 5. Branch for first-time and repeat customers

First-time customers
Consider a short usage, care, or setup tip before presenting a sales recommendation. A first-time buyer may still need confidence and help getting value from the original product.
Repeat customers
A returning customer may be ready for a more direct complementary-product pairing or a relevant discovery recommendation. Keep the product logic specific to what they bought and what they have already purchased.

6. Write and test the email
Make the connection between the original purchase and the recommendation clear. Use a subject line and preview text that accurately describe the message, explain why the product is relevant, and link directly to the item or collection. Shopify recommends audience-appropriate language and relevant imagery; keep essential information in text because some email clients disable images. - Placed orders and revenue per recipient
- Clicks on the recommended products
- Unsubscribes and complaints
Interpret those measures in light of who qualified for the flow and your store’s baseline. The platform guidance cited here does not establish a cross-sell email revenue benchmark or a generally applicable causal lift. Avoid treating a change in reported revenue as proof that the flow caused the change without an appropriate comparison.
Platform capabilities to check before building
These platform examples illustrate features relevant to the build; they are not a full comparison. Before choosing or configuring a tool, check whether it supports the events and controls your flow needs:
- Klaviyo: Documentation covers order and fulfillment triggers, flow filters, product feeds, cross-sell segments, timing, and customer-history branching.
- Shopify Messaging: Offers post-purchase and first-purchase upsell automations, along with reporting and guidance on subscriber permissions and email content.
- Mailchimp: Offers purchase-history product recommendations, subject to the documented minimum catalog and order-volume requirements.
Confirm that your ecommerce stack reliably passes purchase and fulfillment events, exposes usable product identifiers, lets you suppress or exit customers when needed, and reports the outcomes you intend to evaluate.
