If your best developer left tomorrow, the team could keep the system running only if someone else could find the source of truth, build the software, deploy or restore it, and diagnose its unusual failures without calling that person. Most teams don’t know whether they pass until they try, so the useful question is not whether the expert is replaceable in the abstract, but which specific tasks would stall.

Run the uncomfortable test before you need it

Ask a concrete set of questions about the team, not the person. Could a colleague release a fix, restore service after an outage, rotate a credential, rebuild the development environment, and explain the parts of the system that behave differently from what the code suggests? Each of those tasks exposes a different kind of dependency. A team can have excellent code and still fail one of them because the deployment steps live in one person’s shell history.

Frame the exercise as a resilience check on the organization. Treating it as a judgment of a developer usually makes people hide the very knowledge you need to surface.

Map where one person holds the context

Start with an inventory. Review repository history, code ownership, review patterns, on-call and deployment duties, environment setup, and decisions that were never written down. The output is a list of areas where only one or two people could act without help. This is a practical method for finding gaps, not a measured bus-factor score, so use it to decide where to act rather than to rank people.

Code ownership and review patterns

Look for modules where most commits, and nearly all approvals, come from the same person. A component that nobody else has reviewed in a year is a continuity risk even if its code is clean. Pay attention to who gets tagged when something breaks.

Deployment and incident duties

List every step that happens outside the normal pipeline: manual database migrations, certificate renewals, feature-flag changes, and the people who are paged for each service. If the only person who knows the rollback sequence is the one who is unavailable, the rollback is not really documented.

Environment setup

Try to picture a new hire’s first day. Which tools, secrets, local services, and version pins are required, and where are they recorded? Setup knowledge that lives only in a colleague’s head tends to surface as a long delay the first time someone new joins.

Undocumented decisions

Some of the most important context is why something was built a particular way. Capture the reasons behind unusual choices, such as a workaround for a vendor limit or an ordering constraint in a job queue. Without them, a successor may “fix” something that was deliberately fragile.

Keep everything needed to reproduce the work in version control

DORA’s guidance on version control makes the scope explicit: “In order to improve software delivery, teams need to use version control for source code, test and deployment scripts, infrastructure and application configuration information, and the many libraries and packages they depend upon.” For continuity, that means the repository should hold more than application code. Check that it contains:

  • Application source code and the tests that exercise it
  • Build and deployment scripts
  • Infrastructure definitions and application configuration
  • Dependency manifests and the versions they pin

DORA’s version-control capability describes the benefits of this approach as historical state, reproducibility, traceability, disaster recovery, and auditability. Version history lets a team inspect how an environment looked at an earlier point, trace where a dependency came from, and recover after a failure.

The same guidance is clear about limits. A complex system carries state that version control does not capture, so it cannot be made perfectly reproducible or traceable by storing files alone. The practical response is to simplify the architecture and the process where you can, and to improve the parts you control, such as making every deployment step scripted rather than remembered.

Transfer knowledge by doing the work

Documentation written in isolation tends to go stale. A handoff is more convincing when a second person completes a real task using the repository, the automation, and the written instructions. A workable sequence looks like this:

  1. Pick an upcoming release or a recovery task that the expert normally handles.
  2. Pair a second engineer with the expert on the task, with the expert narrating decisions and the second engineer driving the commands.
  3. Rotate code review assignments so that changes to the critical area get a second reviewer who understands them.
  4. Rotate operational duties such as on-call, deployment, and credential rotation, starting with the least risky tasks.
  5. Give a teammate the written procedure and ask them to complete the task alone. Every step where they stop or ask a question is a documentation gap to fix.

The Google SRE handbook’s case study on team lifecycles describes a team where knowledge was concentrated in a few people, creating bus-factor risk and a steady stream of interrupts. It reports the outcome this way: “The team still has a wealth of institutional knowledge, but that knowledge is now being propagated more broadly, gradually improving the bus factor and reducing interrupts.” The lesson is the mechanism, which is spreading knowledge through shared work, rather than any promise about results.

Make the shared path the normal path

Continuous integration is how a second person stays current. DORA’s continuous integration capability describes it as regular integration of changes into the main code line, with automated build and test feedback. When everyone merges small changes into the same line, a teammate who picks up a system sees its present state rather than a branch that drifted months ago.

DORA’s guidance also says a broken build should be fixed immediately. That rule matters for continuity because a pipeline that is always red trains people to ignore it, and then nobody can tell whether a successor’s change is safe. Keep the feedback fast enough that the whole team can see the state of the work.

Compare continuity approaches on five axes

When you evaluate a continuity effort, whether it is documentation, pairing, a new pipeline, or a shared runbook, compare it on the same axes. These are editorial criteria grounded in DORA’s discussion of accessible version control and reproducibility, and in the Google SRE example of knowledge propagation. They are not a published scoring instrument.

Axis Question to ask What a strong answer looks like
Discoverability Can a teammate find the current instructions and source of truth? One known location, linked from the repository, that is current
Reproducibility Can scripts and configuration recreate the environment? A fresh environment can be built from versioned files without manual edits
Demonstrated transfer Has someone other than the expert completed the task? A named teammate has completed the task from the written procedure
Coverage Does the handoff include code, dependencies, deployment, and operations? Each area in the dependency inventory has an owner who is not the expert
Maintenance burden Can the team keep the material current as the system changes? Updates are part of the change process, such as reviewed alongside code

An approach that scores well on discoverability but has never been used by anyone else is still a weak continuity plan. Demonstrated transfer is the axis that most often separates a plan from a real capability.

Run a readiness check

Work through these questions with a teammate who did not build the system. Each one maps to a concrete step above.

  • Can they find the source of truth for the code, configuration, and procedures?
  • Can they build and test the software from a clean checkout?
  • Can they deploy the software, or restore it from a backup or previous version?
  • Can they diagnose the failure modes that only the expert has seen before?
  • Can they explain what remains uncertain, and who to ask about it?

If the answer to any question is no, record the missing step and turn it into a shared, tested improvement, then ask the same teammate to retry. The plan is working when someone other than the expert completes the work from the repository and written instructions alone.

What the evidence does and does not settle

The DORA and Google SRE material supports the practices described here and the qualitative risk of concentrated knowledge. It does not show that documentation alone prevents knowledge loss, that any particular tool is required, or that the Google SRE example will predict outcomes for every team. No published statistic on how often developers leave or how common bus-factor risk is has been established in these sources, so treat the inventory as a way to find your own gaps rather than as a benchmark.
