Humanoid robots are difficult to manufacture at scale because a single machine combines precision motion systems, robotics-grade sensing, batteries, power electronics, structural parts, and advanced computing. Those inputs do not share the same supplier depth or geographic spread. Motors and batteries can borrow capacity from electric-vehicle manufacturing, but high-performance actuators, force sensors, tactile skins, precision reducers, rare-earth magnets, and AI compute remain exposed to concentrated or immature supply networks.

The result is a supply chain that can produce impressive prototypes and limited pilots while still struggling with cost, qualification, replacement parts, and dependable volume. China has a major electromechanical advantage, yet Chinese manufacturers still rely on foreign computing ecosystems and some European and Japanese high-end components.

What makes a humanoid-robot supply chain fragile?

Fragility does not mean that every manufacturer is short of every part. It means that a few difficult components, concentrated suppliers, or vulnerable interfaces can delay an entire robot program. A humanoid joint, for example, is a qualified system rather than a commodity motor. It must deliver torque, speed, position accuracy, heat management, sensing, control, and mechanical durability in a small package. Changing one part can require new software, calibration, safety testing, and structural validation.

Humanoids also need many more coordinated subsystems than a conventional industrial robot. A factory arm can repeat a tightly defined movement from a fixed base. A bipedal machine must balance, walk, manipulate objects, interpret an unfamiliar workspace, and react to contact. That raises the required quality of actuators, encoders, inertial sensors, cameras, force sensors, batteries, and real-time computing at the same time.

Supply risk therefore concentrates at interfaces: where a reducer meets a motor, where a force sensor is calibrated against a controller, where a battery must satisfy both peak-power and thermal limits, and where perception software must run on available chips with acceptable latency.

What parts are inside a humanoid robot?

Motion: actuators, reducers and feedback

Motion hardware forms the robot’s skeleton and muscles. A typical joint may contain a rotary or linear actuator, an electric motor, a precision reducer, bearings, screws, an encoder, a torque sensor, a motor drive, and thermal-management hardware. The actuator integrates these parts into one controlled unit, so its cost and performance are more important than the price of any single component.

Harmonic and RV reducers provide the high reduction ratios and low backlash needed for controlled joints. Frameless torque motors allow a compact joint design, while coreless motors can serve smaller mechanisms. Encoders report position; torque sensors estimate force at the joint; bearings and screws must survive repeated loads without introducing excessive friction or play.

Special offer. See more information about Outbyte and uninstall instructions. Please review EULA and Privacy policy.

MERICS’ 2026 component map names Chinese examples such as Leaderdrive and Laiful for harmonic reducers; ZD Motor and Zhejiang Shuanghuan for RV reducers; CubeMars, Leadshine, and Leader Harmonious Drive for frameless torque motors; and Moons’, Dingzhi, and Zhaowei for coreless motors. These are examples identified in that report, not a complete supplier list or a qualification ranking.

Sensing: vision is easier to scale than touch

Humanoids use cameras and machine-vision electronics to identify objects and scenes. Depth cameras or lidar estimate distance. Inertial measurement units track acceleration and orientation. Microphones support voice and sound recognition. Force-torque sensors measure contact at wrists, feet, or joints, while tactile sensors detect pressure and slip across fingers or hands.

Camera, lidar, and some inertial-sensor suppliers can draw on automotive and consumer-electronics volumes. Robotics-grade force and tactile sensing is different. It must be thin, durable, repeatable, temperature-stable, and easy to calibrate over many contact points. McKinsey identifies force and tactile categories as particularly exposed because they lack the large-scale automotive anchor enjoyed by batteries, motors, and some other electronics.

Power: batteries, charging and conversion

A mobile humanoid needs lithium-ion cells assembled into a protected battery pack, a battery-management system, charging hardware, contactors, wiring, and power electronics. Inverters and converters distribute energy to motors and computing hardware while managing heat and electrical transients. The robot’s battery must support high bursts of joint power without becoming too heavy, hot, or slow to recharge.

Many of these processes overlap with electric-vehicle manufacturing. That overlap can provide established cell suppliers, pack tooling, thermal components, safety procedures, and purchasing scale. It does not guarantee a perfect fit: a humanoid may need a custom shape, unusual discharge profile, or different balance between energy capacity and peak power.

Compute and software: the brain has its own dependencies

Perception, planning, balance control, simulation, and language interfaces require processors, memory, networking, operating software, and machine-learning tools. A robot can be assembled in a region with a strong mechanical supply base while still depending on imported AI accelerators or foreign software ecosystems.

MERICS specifically notes continuing dependence on Nvidia’s AI chips and software ecosystem. Compute availability can therefore become a geopolitical or allocation issue even when motors, frames, and batteries are sourced domestically. Substituting a processor may require porting models, changing thermal design, and revalidating timing-sensitive control software.

Materials and structure

Frames, covers, fasteners, wiring, seals, thermal paths, and structural composites determine weight and durability. High-torque motors commonly use rare-earth permanent magnets. Processing capacity for those magnets is geographically concentrated, so a trade disruption can affect a joint design even if final assembly occurs elsewhere.

Why actuators are the central bottleneck

An actuator combines precision mechanics, electromagnetic design, sensing, firmware, and heat rejection. The joint has to fit inside a limb, produce torque at low and high speed, survive shocks, and remain accurate after thousands of cycles. Qualification covers not only the motor but also reducer backlash, bearing life, encoder drift, torque-sensor calibration, seals, connectors, and control-loop behavior.

This coupling makes substitution slow. A second-source motor with a different torque constant can alter gearbox sizing and battery demand. A reducer with a different compliance changes balance and grasping behavior. A new encoder can require revised control gains and safety limits. A manufacturer may therefore have nominally available parts but no immediately qualified replacement.

McKinsey’s supply-chain analysis describes actuators as a major value and performance driver. The practical implication is that a shortage, export restriction, quality problem, or yield issue in one actuator subassembly can hold up complete limbs, not merely one inexpensive component.

Where electric-vehicle scale helps—and where it does not

Category Benefit from EV or other high-volume production Remaining humanoid-specific problem
Motors Established magnet, winding, balancing, and automated-assembly processes can support volume. Humanoid joints need varied sizes, high torque density, low mass, and tight integration across many axes.
Batteries and power electronics Cell production, battery-management methods, inverters, and thermal engineering have mature adjacent markets. Pack shape, peak-power demand, weight distribution, safety, and rapid cycling may differ from vehicle requirements.
Cameras and some sensors Automotive and consumer volumes improve availability and lower unit costs. Robot-specific calibration, latency, shock resistance, and sensor fusion still require design work.
Force and tactile sensing Limited direct overlap with high-volume EV systems. Thin, durable, multi-point contact sensing lacks an equivalent scale anchor and remains difficult to qualify.
Precision reducers and integrated actuators Industrial-automation experience provides manufacturing know-how. Backlash, efficiency, life, thermal limits, and compact packaging must be validated for each joint design.

EV overlap is therefore a head start, not a guarantee of readiness. McKinsey describes a mismatch between where humanoids concentrate value and where supplier capacity is already mature.

How concentrated is the geographic supply base?

McKinsey’s 2026 analysis estimates that China accounts for approximately 90 percent of global permanent-magnet processing, 40 percent of precision bearings, 35 percent of motors, and 30 percent of power electronics. These are estimates attributed to that analysis, not audited universal measurements. They indicate exposure to a common geography across several layers of a robot.

Reported indicator Figure What it shows
Global permanent-magnet processing attributed to China Approximately 90% Rare-earth magnet processing is highly concentrated upstream of motor assembly.
Global precision-bearing production attributed to China Approximately 40% Bearings are a significant but less dominant concentration point.
Global motor production attributed to China Approximately 35% China has substantial electromechanical manufacturing depth.
Global power-electronics production attributed to China Approximately 30% Power conversion has broad Chinese capacity alongside other regional suppliers.
New industrial robots installed in China in 2024 295,000 McKinsey, citing the International Federation of Robotics in 2025; this is industrial robotics, not humanoids.
Operational industrial-robot stock in China Approximately 2.03 million Evidence of a large automation ecosystem, not a humanoid deployment count.

Concentration creates several kinds of risk: shipping interruptions, export controls, tariff changes, energy or environmental constraints, and allocation decisions that favor larger established customers. It also means that a disruption in one upstream material can reach multiple robot brands simultaneously.

Why China has an advantage—and why it still depends on other countries

China’s advantage comes from the combination of electric-vehicle production, motor and gearbox factories, battery capacity, machine-tool expertise, electronics assembly, and a large domestic market for industrial automation. That ecosystem gives humanoid developers access to experienced contract manufacturers and nearby component vendors.

MERICS reports that Chinese companies represent 63 percent of key companies in the global humanoid-robot component supply chain. The figure refers to the share of identified key companies, not 63 percent of global component output or total market revenue.

Special offer. See more information about Outbyte and uninstall instructions. Please review EULA and Privacy policy.

The same analysis identifies limits. Chinese humanoid programs remain dependent on Nvidia AI chips and software, and on some high-end components from European and Japanese suppliers. Domestic manufacturing depth can shorten lead times for many mechanical parts without eliminating exposure to imported compute, precision technologies, or specialized materials.

China’s broader robotics base is much larger than its humanoid base. McKinsey, citing the International Federation of Robotics, reports 295,000 new industrial-robot installations in China during 2024 and an installed stock of about 2.03 million. Those figures show manufacturing capability and customer demand, but they do not count humanoid robots.

How large is the humanoid market today?

MERICS estimates that China produced 12,800 humanoid robots in 2025, about 90 percent of the global total. The report says these units were mainly destined for training centers, research laboratories, logistics operations, and manufacturing settings. It contrasts the figure with 556,000 industrial robots.

Production volume should not be confused with autonomous, economically productive deployment. MERICS describes current use as limited and site-specific, with precision, dexterity, coordination, and cost still blocking widespread adoption. The report says humanoids remain far from machines that can independently perceive and respond in real time across general environments.

This distinction matters for supply planning. A pilot run can tolerate hand calibration, custom fixtures, and engineering support that a 24-hour commercial fleet cannot. A manufacturer may announce capacity or build thousands of units for controlled environments while still lacking the yield, service network, and replacement-part inventory required for mass deployment.

How tariffs and rare-earth policy can disrupt the chain

Associated Press reporting in 2025 described concerns about tariffs and Chinese countermeasures affecting rare-earth magnet shipments. Sensors, semiconductors, batteries, and magnets can all become sensitive during trade disputes. A dated report of policy concern is not proof that every shipment is currently restricted or that a particular company is facing a delay.

Agility Robotics CTO Pras Velagapudi told AP, “It’s added some inconveniences to our own supply chain. But it’s also opened up opportunities.” The comment illustrates how disruptions can force redesigns, alternate sourcing, or domestic investment while creating openings for new suppliers.

AP also reported that Elon Musk warned investors that Chinese restrictions on rare-earth magnet shipments would delay development of Tesla’s Optimus. That is a statement reported by AP, not an independently verified delivery forecast.

Special offer. See more information about Outbyte and uninstall instructions. Please review EULA and Privacy policy.

Rare-earth exposure is especially important because magnets sit inside many high-torque motors. Replacing a magnet grade or supplier can change motor efficiency, heat generation, torque output, and control parameters. A tariff that appears small at the material level can therefore trigger engineering work throughout a joint.

How to evaluate a humanoid supply chain

Investors, integrators, and potential customers should evaluate a robot program by component and evidence rather than by a headline production target.

  1. Map the job. Identify whether each input serves motion, sensing, power, compute, or structure, and specify the performance requirement for that job.
  2. Trace geography. Record the manufacturing location and the upstream origin of magnets, chips, cells, bearings, and other critical materials.
  3. Check scale overlap. Determine whether a component benefits from EV, industrial-automation, consumer-electronics, or another high-volume market.
  4. Verify qualified alternatives. Distinguish a supplier that can ship samples from one whose parts have passed endurance, safety, calibration, and software-integration tests on the target robot.
  5. Measure integration burden. Ask what must change in firmware, mechanical interfaces, thermal design, control tuning, and certification when a part is substituted.
  6. Separate deployment evidence from announcements. Look for repeatable operation at named sites, service procedures, uptime data, and replacement-part plans rather than prototype demonstrations alone.

No public component map establishes current vendor-by-vendor qualification status or comparable live prices. Those details must be confirmed directly for a specific robot design.

What would make the supply chain more resilient?

Design for more than one qualified source

Using common interfaces for motors, encoders, drives, and sensors can reduce redesign time. Dual sourcing is useful only when both suppliers are qualified before a disruption; a second name on a parts list is not the same as production readiness.

Special offer. See more information about Outbyte and uninstall instructions. Please review EULA and Privacy policy.

Build calibration into manufacturing

Force sensors, tactile arrays, reducers, and encoders require calibration data. Automated end-of-line tests, traceable coefficients, and software that can accept component variation make it easier to absorb parts from another factory without losing control quality.

Hold strategic inventory where substitution is slow

Stocking every screw is unnecessary. Controllers, rare-earth magnets, precision reducers, custom tactile arrays, and complete actuator modules may deserve buffers because they have long qualification cycles or few alternatives.

Separate the robot into serviceable modules

A replaceable actuator, battery, or sensor module can reduce downtime and permit controlled upgrades. Modular service also exposes which parts fail in real use, creating better evidence for future supplier decisions.

Track policy and upstream materials

Procurement teams should monitor tariffs, export licensing, magnet processing, semiconductor allocation, and battery-material rules—not just the final assembly country. Upstream concentration can create risk before a robot company receives a formal supplier warning.

Special offer. See more information about Outbyte and uninstall instructions. Please review EULA and Privacy policy.

The bottom line

Humanoid robots depend on a fragile supply chain because their hardest requirements converge in a few tightly integrated systems. EV manufacturing can accelerate batteries, motors, power electronics, and selected sensors, while China’s electromechanical ecosystem provides unusual scale. But actuators, precision reducers, force and tactile sensing, rare-earth magnets, advanced compute, and high-end imported components remain potential bottlenecks. Current production and deployments are growing from a small, task-specific base, so the path to reliable mass use depends as much on supplier qualification and geopolitical resilience as on better robot software.
