BOM synchronization usually breaks because ECAD, PLM, and ERP do not treat the product structure, revisions, change approvals, or effective dates in exactly the same way. A file can transfer successfully and still leave procurement or manufacturing with the wrong structure. Fixes start by finding where the data first diverges, then checking ownership, mappings, change state, effectivity, and whether the difference is actually intentional.
Why do three systems disagree about one BOM?
An ECAD engineering BOM describes an electronic design. PLM manages product information and engineering changes across a broader lifecycle. ERP supports business operations such as procurement and manufacturing. As the structure moves between them, fields and relationships can have different meanings, and the target may need a different representation from the source. The handoff is therefore a governed transformation, not merely a file transfer. Engineering.com’s overview of the ECAD–PLM–ERP handoff frames the central risk: downstream teams can act on a structure that no longer reflects the approved source.
A useful distinction is whether the systems disagree accidentally or whether the downstream structure has been changed intentionally. An engineering BOM and a manufacturing BOM do not always need to be identical; manufacturing may require an approved restructuring. The integration needs to preserve those intended differences while exposing genuine conflicts for review. SAP’s Guided Structure Synchronization documentation, labeled 2025 FPS01 (February 2026), describes conflict display and reconciliation between source and target structures as part of its SAP-specific workflow.
What causes synchronization to fail?
| Failure mechanism | What it can look like | What to check |
|---|---|---|
| Different ownership or structure meaning | An attribute or structure segment is overwritten, omitted, or authored in a system that is not the agreed owner. | Document which system owns each field and structure segment, who may change it, and which target-side deviations are allowed. |
| Delayed or static transfer | A source change occurs after an export, leaving a downstream user with an earlier file until another transfer runs. | Compare the source-change time with export, interface, and target-update times. This is a plausible stale-data window, not a measured universal failure rate. Engineering.com |
| Identity or mapping mismatch | A component is missing, matched to the wrong target object, or arrives with different attribute values, units, or code-list values. | Check part/material identity, business IDs, units, code lists, field mappings, object type, and supported integration direction. SAP’s PLM System Integration for SAP ERP 2.0 FP04 Administration Guide (Q3 2023) describes configurable mappings and aligned code lists for that SAP integration context. |
| Revision, change-state, or effectivity mismatch | A change is present but not valid for the target’s change number, state, date, or organizational context. | Compare revision, change number and status, effective-from date, plant or organizational context, and target validity. SAP’s guide identifies BOM validity-date alignment and engineering change numbers as operational considerations for applicable object types. SAP PLM System Integration guide |
| Legitimate engineering-to-manufacturing transformation | The target differs from the source, but the difference reflects an approved manufacturing structure rather than a lost update. | Identify the deviation, its approver, and how reconciliation will preserve it during later synchronization. SAP describes reconciliation and conflict handling in its Guided Structure Synchronization process flow. |
| Missing relationships, access, or integration operation | An object or document does not arrive even though a transfer appears to have run. | Trace object identity and required relationships; check technical-user assignments, permissions, component compatibility, and interface logs. SAP’s 2.0 FP04 administration guide covers technical setup and troubleshooting for its integration. |
These are diagnostic categories, not a claim that every connector supports the same objects or fields. Product behavior depends on the ECAD, PLM, ERP, connector, configuration, and release in use.

How should you diagnose a BOM mismatch?
Start with evidence of the first divergence rather than retrying the same transfer. Preserve the source and target revisions and the relevant integration message so that a retry does not obscure what happened.
- Locate the first point of difference. Record the source structure and revision, the target structure and revision, and the timestamps for the source change, interface message, and target update.
- Verify the route and object. Confirm the intended integration direction, object type, identity mapping, and whether the structure and attributes in question are supported by the deployed connector.
- Compare change validity. Check revision, mapped change number and status, effective-from date, and relevant plant or organizational context against the target’s validity rules. If a date-based error appears, compare the transmitted date with the BOM or routing’s valid-from dates.
- Classify the difference. Decide whether it is a true conflict or an approved target-side restructuring. Route the decision to a named owner rather than automatically forcing the two structures to match.
- Inspect integration operations. Review logs, permissions, technical-user setup, required relationships, and version compatibility before retrying. A successful transfer event alone does not prove that every required object relationship was transferred correctly.
- Record the resolution. Capture the mapping or process correction, the approved deviation if there is one, and the person responsible for the exception.
The exact fields and order can vary by implementation. For example, SAP’s documented synchronization process includes planning, source-to-target mapping, repeated synchronization, and reconciliation; it is an implementation example, not a universal connector procedure.

How can teams prevent repeat failures?
Assign ownership before mapping fields
For each BOM attribute and structure segment, specify the system of record, who is permitted to author it, and whether the downstream system may maintain an approved variation. Mapping a field without deciding who owns it can make a technically valid transfer destructive.

Define change and effectivity rules
Agree how revisions, engineering change numbers, statuses, and effective dates move between systems. Define what happens when a change is pending, released, or valid only from a future date. Include organizational context when it determines whether a BOM applies. These rules prevent a valid source change from being treated as usable in a target context where it is not yet effective.

Use reconciliation for real conflicts
Set up a clear path for reviewing differences: identify conflict severity, assign an owner, approve or reject the proposed action, and preserve legitimate target-side restructuring. SAP’s Guided Structure Synchronization material illustrates this pattern with planned and ongoing synchronization plus reconciliation; the feature names and behavior are specific to SAP’s products and releases. Monitor exceptions, not just transfer completion
Track rejected objects, unresolved conflicts, mapping failures, access errors, and delays between source change and target availability. Assign each exception an owner and a recovery path. A green interface status is not a substitute for confirming that the expected target structure and relationships are present.

What should you evaluate in an integration approach?
Do not choose an approach based only on whether it can export a BOM. Confirm that it supports the lifecycle and exception behavior your process requires.

Documentation can show that a product supports certain capabilities, but it does not establish comparative performance across vendors or prove compatibility with a particular customer’s toolchain. Microsoft’s documentation, for example, describes engineering change requests for proposals and engineering change orders for approved changes to engineering data, including BOM structure; it is an example of change control, not proof of interoperability with a given ECAD or PLM system. What the evidence can—and cannot—establish
The cited sources explain concrete failure mechanisms and product-specific controls, but they do not establish an industry-wide rate for BOM synchronization failures or a controlled cross-vendor benchmark. Treat any diagnosis as specific to the systems, versions, mappings, and business rules actually deployed.
