AI labs’ apps can feel worse than the models behind them because a model is only one part of the product. The everyday experience also depends on interface design, reliability engineering, evaluation methods, safety controls, privacy, latency, pricing and recovery when an answer is wrong. Model capability can improve faster than those surrounding systems.
A strong model is not the same as a strong app
A benchmark measures a model under a defined test. An app has to turn that model into a dependable workflow: accept an ambiguous request, preserve the right context, choose tools, return an understandable result, show its limits and recover when something fails. Each layer can add friction or failure that a benchmark never sees.
A study of 76 software engineers illustrates the gap. Participants completed a programming exam with and without Bard, while researchers measured productivity and trust. The result is useful precisely because it examined a real task rather than isolated questions: users had to inspect, edit and take responsibility for the output. Access to a capable model did not automatically determine the quality of that work.

That is why there is no evidence-based universal ranking in which one of ChatGPT, Gemini, Claude, Copilot or another assistant is simply “best.” Performance depends on the task, the surrounding workflow and the user’s tolerance for checking and correction.

Where the experience breaks down
Probabilistic output meets deterministic expectations
People expect a button to behave consistently. Generative systems vary with wording, conversation history, context length, model routing, tool availability and changing safety policies. Two nearly identical requests can therefore produce different answers, different citations or different refusals.
Google Cloud’s user-experience guidance treats this variability as a defining property, not a minor defect. Better interfaces make uncertainty visible, let people inspect links and context, and provide feedback controls that explain what happened instead of presenting every answer as equally certain.
Prompting exposes an implementation detail
A blank prompt box asks users to discover a control language. They must guess how much context to include, which format to request and how to repair a poor result. When the output fails, many apps simply tell the user to rewrite the prompt rather than offering structured fields, task-specific settings, previews or a way to undo and retry.
Google DeepMind publication author Peter Gostin wrote on October 17, 2024: “It is my professional opinion that prompting is a poor user interface for generative AI systems, and should be phased out as quickly as possible.” The point is not that natural-language input has no value; it is that prompt skill should not be the main usability layer for routine work.

Reliability is an operations problem
An app can fail even when its underlying model is unchanged. Anthropic’s 2025 postmortem documented a Sonnet 4 bug affecting approximately 0.8% of requests. Most users were unaffected, so reports appeared contradictory and diagnosis took longer. A small percentage is still a serious product issue when the affected request is a critical one.
Dependable services need staged or canary releases, request-level monitoring, automatic rollback, durable conversation state and clear incident notices. Without those controls, a transient regression can look like user error, a mysterious model change or lost context.
Safety controls can look like bugs
Refusals, tool permissions and privacy restrictions are necessary, but opaque or inconsistent policies feel arbitrary. A request may be accepted in one context and blocked in another without telling the user which rule changed. That makes it difficult to distinguish a safety boundary from a reliability failure.
OpenAI and Anthropic’s joint evaluation found no consistent pattern showing that reasoning models were inherently more or less aligned than non-reasoning models. Their conclusion supports adversarial testing and external comparison rather than treating one internal benchmark as proof of safety. They wrote: “It is critical for the field and for the world that AI labs continue to hold each other accountable and raise the bar for standards in safety and misalignment testing.”

What users are actually reporting
A peer-reviewed study published through PeerJ and indexed in PubMed analyzed 11,549 app-store reviews of ChatGPT, Bing AI, Microsoft Copilot, Gemini and Da Vinci AI. The recurring complaints centered on usability, functionality and reliability, not only on whether the model could answer a difficult question.
A larger 2025 study examined 894,000 reviews across 292 AI apps. Positive themes included productivity, reliability and personalization. Negative themes repeatedly mentioned technical failures, pricing and language limitations. Reviews reveal what users experience, but they are not controlled experiments and cannot establish that every lab has the same architecture or business incentives.
Pricing therefore becomes part of perceived quality. Subscription tiers, usage caps, model switching and costly inference can produce limits or inconsistent routing. The evidence supports pricing as a recurring user concern; it does not prove one universal business strategy behind every app.

Why an app forgets context or changes an answer
- Context selection: The service may omit older turns, attached files or retrieved passages when a conversation grows.
- Model routing: A request can be sent to a different model because of capacity, plan limits, region or task type.
- Tool state: Browsing, code execution and file tools may be unavailable, time out or return different information.
- Policy changes: A safety or privacy rule can alter what the assistant will provide without changing the model’s public name.
- Stochastic generation: Even with the same inputs, generation can vary unless the service tightly controls sampling.
- Service incidents: A partial outage or regression may affect only a fraction of requests.
For an important task, save the exact prompt, files, model or mode displayed by the app, and the resulting output. That record helps distinguish a reproducible model limitation from a one-off service failure.

How to judge an AI app beyond its benchmark score

This framework favors the app that completes a particular job with the least supervision, not the one with the highest score on an unrelated test.

Replace the blank box with task controls
Interfaces can offer structured inputs, examples, previews, editable plans and explicit choices for tone, sources, files and tools. Natural language can remain an option, but users should not have to learn prompt formulas for routine actions.
Make the answer auditable
Show which sources, files, tools and conversation turns were used. Mark uncertainty and stale information, and provide a way to inspect or correct the selected context before generating again.
Measure the whole workflow
Labs should track completion time, correction effort, repeatability and user trust alongside static benchmark scores. A result that is technically correct but takes longer to verify may reduce productivity.

Engineer for partial failure
Canary releases, request-level telemetry, automatic rollback and durable state reduce the damage from regressions. Clear incident communication also prevents unaffected and affected users from receiving contradictory explanations.
Publish limits and test with outsiders
External partners can expose safety and misalignment failures that internal tests miss. Labs should publish known limitations instead of implying that one benchmark establishes reliability, safety or usefulness for every user.
The practical answer
AI apps feel unreliable because they combine a probabilistic generator with deterministic-looking interfaces and complex production systems. Better models help, but they do not fix a confusing prompt box, missing context, silent model routing, opaque refusals, weak incident response or pricing limits. Until labs optimize those surrounding layers as deliberately as model capability, users will continue to experience a gap between what an AI system can demonstrate in a test and what its app can deliver on an ordinary Tuesday.
