Replace an LLM call with a lookup when the step needs a known fact from a reliable index and you can check the result against an expected value. Keep the model when the task needs judgment over open-ended language. A lookup is not automatically correct: it returns candidates, so normalization, context, confidence scoring, and a safe no-match path matter.

How to tell whether a step needs judgment or an index

A useful test is whether expected == actual is a sensible assertion for the step. If the job is to retrieve a company’s phone number from a maintained source, an exact, testable lookup is a better fit than asking a model to produce a plausible answer. If the job is to draft outreach or interpret a free-text reply, the output requires judgment and an LLM may still be appropriate.

This distinction is about the shape of the task, not a blanket rule against models. A step can use a model for language while relying on structured data for the facts that language refers to.

What changed in the freight-lead case study

In a September 30, 2026 DEV Community article, full-stack engineer Ata Akkoyun described a sales pipeline for freight-forwarder leads. Before enrichment and outreach, the system needed each company’s website and telephone number. The original approach asked an LLM with web search to find them. Akkoyun reported plausible fabricated domains, inconsistent answers across runs, no reuse of answers between campaigns, and a cost per lead.

Elebase USB to USB C Adapter for iPhone 18 Pro Max,USBC Car Charger Adapter
  • Read Before You Buy — No Video Output: These adapters support charging and USB 2.0 data transfer, but cannot transmit video signals. Except for standard USB webcams (which use USB data only), they are not compatible with HDMI/DisplayPort cables, video-capable USB-C hubs, or docking stations with video output.
  • Convert USB-A Ports to USB-C: Designed to connect USB-C earphones, cables, flash drives, card readers, and other USB-C accessories to standard USB-A ports. Plug-and-play with no drivers or software required.
  • Aluminum Alloy Housing: Built with a sturdy aluminum alloy shell that aids in heat dissipation and protects against daily wear and scratches. Designed to maintain a stable and secure connection.
  • Compact & Travel-Friendly: The ultra-compact design allows the adapter to stay plugged into your device without blocking adjacent ports or adding bulk, reducing wear and tear on your original USB ports.
  • 12-Month Warranty: Backed by a 12-month manufacturer warranty for peace of mind. Designed to meet strict quality control standards for reliable everyday performance.

The replacement used web search by the Google Places API to retrieve candidate business listings. The reported outcomes were:

Measure Reported result Qualification
Website completeness 34% before; 81% after Akkoyun’s figures for one production system in 2026; not an independent benchmark.
Phone completeness 91% after Akkoyun’s 2026 report. There was no valid tracked before-figure, so an improvement amount cannot be calculated.
LLM cost for this step Zero after replacement The reported model-call cost for this step, not the cost of the lookup API or the surrounding system.

The percentages describe one system, not a typical expected outcome. Akkoyun’s accompanying public repository is a demonstration built around a synthetic dataset and simulated LLM strategy, not the production benchmark. The author notes that results will differ on other data; no independent replication or uncertainty analysis is established in the account. The transferable lesson is the design method, not a promised lift.

Make the lookup safe enough to use

An API response is a set of candidates, not proof that the first result is the right entity. The case study’s safeguards address the common ways a factual lookup can go wrong.

Normalize the identity first

Clean the company name before searching: remove legal suffixes and punctuation, standardize casing, and account for transliteration. This helps equivalent names resolve to the same lookup identity and makes repeat requests cacheable.

Add context and score candidates

Combine the name with useful geography, such as city and country. A company name by itself can match a similarly named business elsewhere. Akkoyun’s implementation scored candidates using token overlap, geographic distance, and agreement with the expected business type.

Set a confidence threshold and abstain

Accept a candidate only when its evidence clears a defined threshold. If no result is sufficiently convincing, return no match and send the record for manual review. An explicit missing value is safer than a confident but incorrect domain that downstream steps may silently trust. The source does not establish a universal threshold; it must be chosen and evaluated for the system’s data and risk.

Cache by normalized identity

Store reusable results under a key representing the normalized company name and country, as in the case study. Define how the cache is refreshed or invalidated so a once-correct website or phone number does not become permanently stale. Caching can avoid repeated requests across campaigns, but it does not make the original match more accurate.

Compare the full replacement, not just model usage

Before changing a pipeline, assess the lookup or hybrid option against the existing model step. The right choice depends on the data source, the consequences of error, and the operational work around the call.

  • Answer source: Is there a maintained index, database, API, or file that is authoritative for the fact?
  • Match certainty: Can the system identify ambiguous candidates and safely return no match?
  • Input variation: Will normalization and context handle aliases, geography, and changing identifiers?
  • Repeat behavior: Can normalized requests be cached, and what events make cached results expire?
  • Testability: Is an exact expected result appropriate, or does the task require interpretation?
  • Failure shape: Is an error visibly missing, or plausibly wrong and likely to pass unnoticed?
  • Cost and operations: Compare the whole path, including lookup-service charges, model calls, cache behavior, and human review.
  • Human impact: Decide which results need approval before they trigger an external action.

Track both accepted matches and abstentions in evaluation. A system that reports high completeness by accepting weak matches may be less useful than one that leaves uncertain records for review. Evaluate errors as well as missing results, and use representative records before relying on a threshold in production.

Keep the model where language requires judgment

Akkoyun kept the LLM for drafting outreach and classifying incoming free-text replies. Those tasks do not reduce to retrieving one known fact. The system also required a human to approve outbound copy before sending it.

The author described a monthly budget cap for the remaining model calls: when the cap was reached, new generation paused while other product functions continued. That is one graceful-degradation design, not a universal policy; the important operational choice is to decide what should stop and what can safely continue when model capacity or budget runs out.

When a hybrid design makes sense

Some tasks need natural-language input but should still constrain how domain entities reach a database. Google LLC’s 2026 patent application, “Contextual identifier-attribute mappings for large language models”, describes an architecture that maps identifiers in a question to attributes, retrieves similar question-and-query examples, and asks an LLM to generate an attribute-based query. The disclosed process maps attributes back to the original identifiers, validates or retries generated queries, and executes the result against a database.

This approach keeps a model involved in translating language while adding structure around identifiers and execution. Its mapping tables need domain knowledge and maintenance. A patent’s description of an architecture is not evidence that it has been independently shown to improve production accuracy.

Practical decision rule

  1. Write down the exact output the step must produce and the source that can supply it.
  2. Check whether the output can be asserted against a known expected value. If so, prototype a lookup.
  3. Normalize the input, add disambiguating context, and score candidates rather than trusting the first result.
  4. Choose an abstention threshold based on representative examples and the cost of a wrong match; route uncertain cases for review.
  5. Measure completeness, incorrect matches, abstentions, review workload, latency, and full service cost against the current approach.
  6. Keep an LLM or hybrid workflow for the portions that genuinely require language interpretation or generation.
