A green CI check is evidence that a configured job finished successfully, not proof that a change is safe to merge. Fixture files may have moved without an explanation, a developer may have skipped local hooks, or a retry may have hidden an earlier failure. Emery Lin’s guiding sentence is direct: “A green required check is not a merge decision.” A practical safeguard is a small, auditable contract: hash committed fixtures into a manifest, require a note for every changed path, check it before push and again in CI, then publish a JSON merge packet whose merge_ready value is calculated by repository code.

What a green check does—and does not—tell you

Required checks report the conclusion of the jobs that branch protection is configured to require. They do not automatically prove that fixture changes were intentional, that a local pre-push check ran, or that the final attempt did not replace an earlier failed attempt. A snapshot or recorded HTTP response can change because of a serializer edit, a tax-field addition, a test-data refresh, or an accidental regeneration. Without a path-level explanation, the reviewer has to infer intent from a diff.

The contract described here separates mechanical evidence from human review. Hashes answer whether bytes changed. A note answers why each changed fixture is expected. The hook catches mistakes before a push; CI repeats the same test on an untrusted runner; and the merge packet gives reviewers one machine-readable record. The design supplements, rather than replaces, normal code review, branch protection, ownership rules, or a merge queue.

Build the fixture contract

Choose and pin the fixture tree

Start with a committed directory containing the golden data your tests rely on: recorded HTTP bodies, GraphQL responses, serializer snapshots, or another stable representation. Define the boundary narrowly. If generated files, temporary output, and hand-maintained fixtures share one directory, separate them or document an explicit inclusion rule; otherwise a generator can create noise that looks like a deliberate test change.

  • Compact & Travel-Friendly: The ultra-compact design allows the adapter to stay plugged into your device without blocking adjacent ports or adding bulk, reducing wear and tear on your original USB ports.
  • 12-Month Warranty: Backed by a 12-month manufacturer warranty for peace of mind. Designed to meet strict quality control standards for reliable everyday performance.

Commit a manifest produced from that directory. Each entry should contain a relative path and a cryptographic digest. Enumerate files in a stable, locale-independent order so two machines produce the same bytes. A POSIX-style sketch is:

find test/fixtures -type f -print0 | LC_ALL=C sort -z | xargs -0 sha256sum > test/fixtures.manifest

Use the hashing utility and path normalization conventions that are consistent on every runner in your repository. The important properties are deterministic ordering, a committed result, and a comparison against the regenerated result—not the particular shell pipeline.

Require a human explanation note

Whenever fixture content changes, update the manifest and a note in the same commit. The note must name every changed fixture path and explain the reason in terms a reviewer can verify. For example, a checkout response may add a tax field because application behavior now includes tax; that example illustrates the required level of specificity, not a claim that every checkout change has that cause.

Keep the note easy to parse. A simple convention is one relative path on a heading or list line followed by a sentence explaining the expected change. Your checker can extract paths, compare them with the fixture paths in the commit, and report both missing explanations and stale paths. Do not rely on a vague sentence such as “updated snapshots”; it does not identify which files changed or why.

Catch drift before a push

Install the repository hook directory

  1. Create a versioned directory such as .githooks and place a pre-push executable inside it.
  2. Point Git at that directory with git config core.hooksPath .githooks. Set it in the repository setup instructions so every contributor can enable the same hook.
  3. Have the hook regenerate the fixture manifest in a temporary location, compare it with the committed manifest, and fail if the working tree or committed manifest is inconsistent.
  4. Run the note checker against the paths changed by the push. Reject the push when a changed fixture is absent from the note or when the note names a path that is not part of the change, according to your chosen policy.

A minimal control flow looks like this:

#!/bin/sh
set -eu
tmp=$(mktemp)trap 'rm -f "$tmp"' EXIT
./scripts/hash-fixtures > "$tmp"
cmp -s "$tmp" test/fixtures.manifest || {
echo 'Fixture manifest is stale; regenerate and commit it.' >&2
exit 1
}
./scripts/check-fixture-note "$@"

The exact path-matching code is repository-specific. In a monorepo, account for several fixture roots and package-specific notes. For generated paths, decide whether the generator itself should be checked, whether generated output is included in the manifest, and how a deleted file is represented. Treat the sample as a starting point that needs tightening before it becomes policy.

Understand the bypass

Git permits a contributor to bypass local hooks with git push --no-verify. A hook is therefore an early warning, not an authority. Someone can also push from an environment where the hook was never installed. That is why the same fixture contract must run in CI and its contract job must be required by branch protection. A bypass should remove convenience, not remove the gate.

Repeat the contract in CI

The CI job should independently hash the fixture tree, validate the note, inspect the commit for the hook-run signal your team uses, collect changed fixture paths, and write the merge packet. Run it on the proposed merge revision, not only on a developer’s workstation. Upload the packet even when the gate fails; a failed artifact is often the clearest explanation of what blocked the change.

A workflow can be organized into these steps:

  1. Check out the exact revision under review.
  2. Regenerate the manifest in a temporary file and compare it with the committed manifest.
  3. Compute the fixture paths changed by the proposed revision and run the note checker.
  4. Read the commit trailer that records the hook-run signal, if your convention uses one.
  5. Collect conclusions for every required job that the repository considers part of the merge decision.
  6. Write merge-packet.json and upload it with an always-run artifact step, including when the contract gate is red.

Mark the contract job as required on the protected branch. An informational artifact or optional check can be bypassed; a required contract job cannot. Action versions and workflow syntax age quickly, so pin and review the versions against the current documentation for your CI platform when implementing this outline.

Put the evidence in a merge packet

The packet is a small JSON document designed for both humans and automation. Include enough context to reproduce the decision without opening several unrelated job pages.

Field Purpose
commit Identify the exact commit under review, including its full identifier where available.
hook Record whether the expected hook signal was present and how it was obtained.
fixture_paths List added, modified, and deleted fixture paths detected for this revision.
unexplained_fixture_paths List changed paths that the note checker could not match to an explanation.
required_jobs Map each required job name to its observed conclusion and, if useful, a run identifier.
merge_ready A boolean computed by repository code from the contract and required-job evidence.
brief An optional human summary; it must not control the boolean decision.

For example, a packet can have this shape:

{
'commit': '0123456789abcdef',
'hook': {'trailer_present': true},
'fixture_paths': ['test/fixtures/checkout.json'],
'unexplained_fixture_paths': [],
'required_jobs': {
'fixture-contract': 'success',
'unit-tests': 'success'
},
'merge_ready': true,
'brief': null
}

Use valid JSON with double-quoted keys and strings in the file itself; the example above uses single quotes only to keep this article’s HTML readable. Your producer should emit standard JSON.

Compute merge_ready deterministically

Keep the readiness rule in repository code, where it can be reviewed, tested, and audited. At minimum, set it to true only when the fixture-contract job succeeded, no fixture paths are unexplained, and every required job has a successful conclusion. Do not infer success from a prose summary or from the color of a single check.

Observed state Decision Reviewer action
Manifest matches, note unchanged, required jobs green merge_ready: true Proceed with normal review.
Changed fixture paths are all named in the note Readiness can remain true if the contract and required jobs pass Read the explanation before merging.
Any unexplained fixture path merge_ready: false Require an accurate note or revert the change.
Contract job is red merge_ready: false Fix the manifest, note, or checker failure.
Hook trailer missing Warning by default Decide whether release branches should make it blocking.
Model brief missing or unavailable No change to readiness Use the packet and job evidence directly.
Brief says “looks good” while packet is false merge_ready: false Ignore the prose and resolve the recorded failure.

The sample job list in a lightweight implementation is only a stub unless it actually queries all required workflows. If readiness depends on sibling workflows, replace the stub with live conclusions from your platform’s Checks API or equivalent. Never present a hard-coded list as a complete CI integration.

Use model prose only as an explanation layer

An optional summarizer can receive the merge packet and fixture note and produce a short brief listing blocked conditions, changed fixtures, and the jobs recorded in the packet. Constrain the prompt so it cannot recommend a merge, invent job names, or reinterpret a failed condition. If summarization fails, leave brief null and retain the contract decision. A fluent sentence beside a false packet must never persuade a reviewer to merge.

Know the design’s limits

Large or noisy fixture trees

Hashing a very large tree on every push can consume noticeable time. Shard the manifest by package, or limit hashing to files Git identifies as changed while retaining a periodic full-tree verification. Screenshot fixtures can be inherently noisy because rendering varies with fonts, operating systems, and timing; this pattern is generally better suited to structured golden files. If image snapshots are unavoidable, add normalization and review rules rather than treating every pixel change as equally meaningful.

Provenance and forged trailers

A commit trailer saying that a hook ran is a claim made by the committer, not an attestation. It can be forged or copied. Use signed commits and protected branch rules when you need stronger provenance, and treat the trailer as a warning signal or audit field unless your infrastructure can verify it independently.

Special offer. See more information about Outbyte and uninstall instructions. Please review EULA and Privacy policy.

Concurrency and ownership

This contract does not serialize merges, rebase competing branches, or operate a merge queue. It also does not replace CODEOWNERS review for sensitive fixtures. Teams that already have merge queues, signed status checks, and fixture ownership controls covering the same failure modes may gain little from adding this layer. It is not an auto-merge workflow.

A practical rollout checklist

  1. Select one stable fixture directory and document inclusion and exclusion rules.
  2. Add deterministic manifest generation and commit the initial manifest.
  3. Define the note format and test that every changed fixture path is named.
  4. Install the pre-push hook through core.hooksPath, while documenting that --no-verify bypasses it.
  5. Implement the CI contract independently of local state.
  6. Make the contract job required on the protected branch and upload its packet on failure.
  7. Populate required-job conclusions from live CI data rather than a fixed stub.
  8. Compute merge_ready in code and test every blocking and warning case.
  9. Keep any model-generated brief optional, constrained, and unable to alter readiness.
  10. Review performance, monorepo path rules, generated files, and screenshot noise after several real changes.
