A restaurant company’s growth strategy is credible only when it produces profitable growth from both existing restaurants and new units, while the company can fund and execute the expansion. Evaluate those engines separately: break sales growth into comparable-store performance, net unit additions, pricing, traffic and mix; then test store-level returns, franchisee health, market selection, costs, staffing, debt and capital allocation.

Opening announcements and headline systemwide sales are not enough. A chain can report rising system sales because it added restaurants while established locations lose traffic, or because franchise sales increased even though those sales are not recorded as company revenue. The framework below shows how to distinguish durable growth from expansion that merely looks large.

1. Separate the sources of growth

Start with a growth bridge that explains where every material increase in sales came from. At minimum, separate established restaurants, new restaurants, pricing, transactions and product mix. A simple bridge prevents a common error: treating total sales growth as evidence that the underlying restaurant concept is getting stronger.

Comparable-store sales show the established base

Same-store, or comparable-store, sales measure changes at restaurants that have been open long enough to be included in the company’s comparison group. The number is intended to show what happened at the existing base without the mechanical lift from newly opened locations. Read it alongside transactions and average check:

  • Economical &Reusable: Built durable materials with a long-lasting battery, our CAGIWIRU air duster it's a sustainable alternative to disposable air cans.
  • Transactions or traffic: whether more or fewer orders were placed.
  • Average check: revenue per transaction, affected by menu pricing, item mix, promotions and add-ons.
  • Comparable sales: the combined result of traffic and check changes.

A higher average check does not prove that demand is improving. It may reflect price increases or customers choosing more expensive products while visit frequency declines. Conversely, traffic growth with a lower check can indicate stronger customer reach but pressure on mix or discounting. Ask management to quantify each driver where possible.

New restaurants create a separate sales engine

New-unit sales can raise systemwide revenue even when established restaurants are flat or shrinking. Track the opening cohort, ramp time, sales productivity and profitability of newer locations rather than accepting a gross opening count as proof of success. A restaurant that opens quickly but takes longer than expected to reach normal sales, or requires heavy discounting, may dilute returns.

Use net unit growth, not just openings

Calculate net unit growth as gross openings minus permanent closures, then distinguish company-operated and franchised units. Closures can reveal weak sites, franchisee distress, market saturation or a deliberate portfolio cleanup. Report the opening and closure counts for the same period; otherwise, a large opening target can conceal a shrinking footprint.

Growth question Evidence to collect Why it matters
Are existing restaurants healthier? Comparable sales, transactions, average check and temporary-closure treatment Separates customer and pricing momentum from growth bought through new units
Is the footprint expanding? Gross openings, permanent closures and net unit change Shows whether the restaurant base is actually getting larger
Who owns the new units? Company-operated versus franchised openings Changes capital needs, revenue recognition and execution responsibility
Are new units productive? AUV, ramp time, restaurant margin and cohort returns Tests whether expansion creates economic value rather than sales alone

2. Normalize definitions before comparing companies

Comparable-sales percentages are not interchangeable across restaurant companies. Verify the eligibility period, fiscal calendar, currency, treatment of remodels and temporary closures, and whether the measure covers company-operated stores, franchised stores or the entire system.

Examples of different comparison bases

El Pollo Loco’s 2025 filing says a restaurant enters its comparable base after its 15-month anniversary. Jersey Mike’s uses a 425-day threshold for traditional stores. Yum! Brands describes a base of restaurants open for one year or more and includes temporarily closed restaurants. These rules can produce different results even when customer behavior is similar, so raw peer rankings require qualification.

Also check whether a figure is GAAP or non-GAAP and read the reconciliation. A company may adjust for closures, refranchising, foreign exchange or other items in a supplemental metric. Preserve the company’s stated definition in your notes; otherwise, a precise-looking comparison can be misleading.

Systemwide sales are not company revenue

Systemwide sales generally include sales made at franchised restaurants. The franchisor may record royalties, fees and other franchise revenue rather than the franchisee’s full register sales. Compare system sales with the income statement and ownership mix. A chain with rapid franchised growth can show strong system sales while recognized company revenue grows more slowly.

Keep period and geography attached to every number

Label each statistic with its reporting period, currency, geography and scope. For example, a 53-week fiscal year is not directly comparable with a 52-week year without adjustment. A result for U.S. restaurants may not describe an international system, and a quarterly figure may include seasonal effects that disappear in a full-year view.

3. Test the economics of each restaurant

Growth is valuable only if each unit can earn an acceptable return on the capital and risk required to build and operate it. Examine unit sales, profit, investment and cash generation together.

Analyze AUV and restaurant-level profit

Average unit volume (AUV) indicates sales productivity, but it is not a return measure. Pair it with restaurant-level profit or margin and identify which expenses are included. A margin that excludes occupancy, pre-opening costs or stock compensation may not represent the cash economics of a new site. Ask whether the period covers mature stores, a mixed cohort or only company-operated restaurants.

Estimate the investment burden

Compare construction cost, equipment, pre-opening expense, working capital and lease commitments with expected unit cash flow. Capital intensity can make two concepts with identical AUVs economically different. Review maintenance capital as well as new-store capital; an aging fleet may require remodel spending before it can support sales growth.

Special offer. See more information about Outbyte and uninstall instructions. Please review EULA and Privacy policy.

Check franchisee economics

For a franchised system, the franchisee’s return is the expansion engine. Review royalties, advertising contributions, rent, labor, food costs, debt service and required remodels from the operator’s perspective. Look for disclosure about franchisee liquidity, defaults, delayed openings, closures and requests for fee relief. Strong franchisor margins cannot compensate for a model that prospective franchisees cannot finance or operate profitably.

Use returns, not a universal hurdle

The available filings do not establish a universal “good” same-store-sales rate, margin or payback period. Use the company’s consistent history and genuinely comparable peers. A return calculation should state its assumptions, including invested capital, lease treatment, taxes, opening ramp and whether franchisor fees are included.

4. Evaluate the expansion engine

Separate management’s stated plan from demonstrated delivery. An opening target is an intention, not evidence that the units will open on time or earn attractive returns.

Compare plans with historical execution

Build a record of planned versus actual openings, closures, delays and new-market performance. Repeated shortfalls may indicate permitting, construction, staffing or franchisee-capital constraints. Repeated overachievement can support confidence, but verify that it did not come from unusually favorable markets or acquisitions.

Special offer. See more information about Outbyte and uninstall instructions. Please review EULA and Privacy policy.

Distinguish company-operated and franchised expansion

Company-operated openings require the parent to fund construction and absorb operating risk. Franchised openings use franchisee capital but require recruiting, training, real-estate support and ongoing quality control. A shift toward franchising can accelerate unit counts and reduce capital expenditure while changing the revenue mix and the company’s control over execution.

Assess franchise-system maturity

Early franchising can produce rapid unit growth from a small base, while a mature system may face territory saturation, franchisee turnover or renewal obligations. Examine the number of franchisees, concentration among large operators, renewal and termination patterns, and whether the pipeline consists of signed commitments or only expressions of interest.

5. Investigate site selection and new markets

Restaurant location determines access, visibility, occupancy cost and the size of the trade area. El Pollo Loco Holdings, Inc. states that location is a critical variable in long-term success and says it devotes significant effort to investigating and evaluating potential sites. Treat that statement as a process claim, then look for evidence that the process works.

Review the site-selection criteria

  • Trade-area population, income and customer demographics.
  • Traffic counts, visibility, access, parking and delivery logistics.
  • Occupancy cost, lease term, renewal options and tenant improvements.
  • Local competition, cannibalization risk and proximity to existing units.
  • Utilities, construction conditions, permits and supply access.

Measure new-market performance separately

Do not blend a new region into a mature-market average too quickly. Track openings by market, ramp time, comparable sales after the first eligible period, closures and impairment charges. Impairments or lease exits can indicate that the original market-selection assumptions were too optimistic, although one charge alone does not establish a systemic problem.

Special offer. See more information about Outbyte and uninstall instructions. Please review EULA and Privacy policy.

Check cannibalization

A new restaurant may transfer sales from nearby units rather than add system demand. Compare the incumbent locations’ traffic and sales before and after an opening, and examine market-level sales instead of only unit-level averages.

6. Stress-test operating constraints

Expansion plans depend on inputs that can become scarce or expensive. Analyze how the strategy performs under realistic pressure rather than assuming current conditions persist.

Food and labor costs

Review exposure to major ingredients, wage rates, benefits, overtime and retention costs. Then assess pricing power: can the concept raise menu prices without losing traffic, or is its customer base highly promotion-sensitive? A price increase that protects sales dollars but reduces transactions may weaken long-term brand health.

Construction and occupancy

Higher building costs, interest rates, rents or delayed permits can reduce the return on a planned site. Compare the current development pipeline with historical build costs and opening timelines. Watch for leases signed before demand is proven, because fixed occupancy expenses continue through a weak sales period.

Special offer. See more information about Outbyte and uninstall instructions. Please review EULA and Privacy policy.

Staffing and supply availability

New units need trained managers and reliable distribution. Identify whether the company has enough recruiting, training and supply-chain capacity to support the planned pace. A strategy that depends on rapid openings but leaves existing restaurants understaffed can damage both service and comparable sales.

Demand and competition

Test sensitivity to discretionary-spending pressure, local competitors, changing dayparts and shifts between dine-in, pickup and delivery. Present these as company-specific risks; no single scenario applies to every restaurant format.

Independent reader supportYour contribution helps us test, update, and keep practical guides available for everyone.Support on Ko-Fi

7. Analyze digital channels and menu mix

Digital ordering, delivery and loyalty programs can expand reach, but reported digital sales do not automatically equal incremental profit. Determine whether digital orders add transactions or merely shift orders from the counter, then subtract commissions, delivery fees, packaging, discounts and labor.

Separate channel growth from channel economics

Compare contribution margin by channel where disclosed. A delivery order with a higher check may generate less restaurant profit after third-party fees. Owned ordering channels can improve customer data and economics, but require technology, marketing and fulfillment investment.

Special offer. See more information about Outbyte and uninstall instructions. Please review EULA and Privacy policy.

Examine menu and product mix

Mix changes can lift average check and margins, or create operational complexity and supply risk. Track the share of premium products, limited-time offers, beverages, add-ons and discount transactions. Confirm whether growth is broad-based or concentrated in a promotion that may not persist.

8. Review balance sheet and capital allocation

Expansion consumes cash before a new unit reaches normal sales. Read debt maturities, interest expense, liquidity, lease obligations, capital-expenditure commitments and share-repurchase or dividend decisions together.

Match funding to the growth model

Company-operated growth requires more upfront capital; franchised growth may reduce capital needs but can lower near-term revenue capture. A highly leveraged company may be forced to slow openings, sell assets or accept unfavorable franchise arrangements during a downturn. Check whether management’s planned pace fits available cash after maintenance capital and debt service.

Look for impairment and restructuring signals

Impairment charges, lease terminations, refranchising, unusual closure costs or repeated restructuring can reveal that earlier investments underperformed. Investigate the affected markets and store cohorts instead of treating each charge as an isolated accounting event.

Special offer. See more information about Outbyte and uninstall instructions. Please review EULA and Privacy policy.

9. Use a repeatable evaluation workflow

  1. Define the scope: record the fiscal period, geography, ownership type and the company’s definitions of comparable sales, AUV and system sales.
  2. Build the growth bridge: calculate comparable sales, traffic, check, gross openings, permanent closures and net unit growth.
  3. Normalize the peer set: adjust for different comparable-store eligibility rules, fiscal calendars, currency and temporary-closure treatment.
  4. Test unit economics: compare AUV, restaurant margin, capital cost, lease burden, ramp time and franchisee returns by cohort.
  5. Audit the expansion pipeline: compare prior targets with actual openings, closures, delays and new-market results.
  6. Stress the assumptions: model higher food, labor, construction and occupancy costs, slower traffic and tighter staffing.
  7. Assess funding: reconcile planned openings with cash flow, debt capacity, maintenance capital and lease commitments.
  8. Write the conclusion by engine: state whether the evidence supports existing-store health, profitable new-unit growth, both or neither.

10. Worked examples from company disclosures

El Pollo Loco Holdings, Inc. reported 503 locations in nine states at December 31, 2025. During fiscal 2025 it opened one company-operated and eight franchised restaurants. For fiscal 2026, it planned three to four company-operated openings and 15 to 16 franchised openings. Those 2026 figures are forward-looking plans, not completed results; evaluate them against later actual openings, closures and unit performance. The company reported systemwide comparable sales of 0.1% for the 53 weeks ended December 31, 2025. That result suggests little established-system sales growth for the period, so the expansion case depends heavily on the economics and execution of the new units.

Jersey Mike’s Subs, Inc. reported 2.3% same-store sales growth and 8.1% net store growth for the 13 weeks ended June 28, 2026. These are period-specific company figures. Analyze whether the comparable-sales gain came from transactions, check or mix, and whether the net-store increase reflects durable openings after closures rather than gross additions alone.

Yum! Brands, Inc. says it intends to drive long-term growth and shareholder returns primarily through consistent same-store sales growth and new-unit development across its concepts. Use that stated framework as a starting point, then verify performance by concept, ownership mix, market and unit economics; a corporate objective is not a substitute for evidence.

11. Red flags and evidence that strengthens a strategy

Warning signs

  • Systemwide sales rise while comparable transactions decline and the increase is mainly from openings or price.
  • Gross openings are highlighted without permanent closures or net-unit figures.
  • Comparable-sales definitions change, or temporary closures are omitted from the explanation.
  • New-market units require repeated impairments, take longer to ramp or cannibalize nearby stores.
  • Franchisee closures, defaults or delayed openings increase as targets accelerate.
  • Digital sales grow but contribution falls after delivery fees, discounts and labor.
  • Debt, lease commitments or construction inflation leave little room for execution mistakes.

Evidence that supports durable growth

  • Comparable sales are supported by transactions, not only pricing or premium mix.
  • Net units increase after closures, with consistent delivery against prior plans.
  • New cohorts reach mature productivity with transparent capital and occupancy assumptions.
  • Franchisees report workable returns and the pipeline contains funded, credible commitments.
  • New markets show repeatable site economics without material cannibalization.
  • Liquidity and staffing capacity support the planned pace through a weaker demand scenario.

What a sound conclusion looks like

Do not label a restaurant company’s strategy “successful” from one percentage or an opening headline. State separately whether established restaurants are gaining traffic, whether pricing is masking weaker demand, whether net units are expanding, and whether each new unit can earn an adequate return after labor, food, occupancy and capital costs. Then explain how much confidence the evidence supports in the company’s ability to repeat that performance. Because public filings do not establish a universal industry threshold, the strongest judgment comes from consistent definitions, company history, comparable peers and transparent assumptions.
