Compare the durability of earnings, not just reported sales growth or one consolidated margin. Start by mapping each company’s products, end markets, distribution channels and regions; then separate price, volume, mix, acquisitions, divestitures and currency. Test whether margins are supported by raw-material pass-through, productivity and recurring demand, and whether accounting profit converts into cash. Only after those checks should you compare leverage, capital allocation and valuation.
“Paint company” is not a single business model. Architectural paint sold through company stores has different demand, working capital and competitive dynamics from aerospace coatings, automotive refinish, packaging coatings or industrial products sold directly to original-equipment manufacturers. The framework below is designed to make those differences visible before you commit capital.
1. Define the companies and the comparison period
A fair comparison begins with a clearly defined investable universe. Decide whether you are studying architectural and decorative paint, global industrial coatings, automotive refinish, aerospace, protective and marine products, packaging coatings, or a diversified group. A company can look attractive simply because it has more exposure to a strong end market than its peers.

- Use the latest annual reports for the same fiscal year where possible.
- Record each company’s fiscal year-end; calendar-year and non-calendar-year results can describe different demand conditions.
- Use reported and constant-currency figures consistently. Do not compare one company’s reported growth with another’s organic growth.
- Mark acquisitions, divestitures, discontinued operations, restructuring and impairment charges in every period.
- Refresh forecasts and market prices with the newest interim filing before making an investment decision.
The ideal peer set depends on the question. A company focused on decorative paint should not be judged against a specialist whose economics are dominated by aerospace or automotive refinish. PPG’s 2025 Form 10-K names Akzo Nobel, Axalta, BASF, Hempel, Kansai Paint, Jotun, Nippon Paint, RPM International, Sherwin-Williams and 3M among its global competitors. That is PPG’s disclosed competitor set, not an exhaustive ranking of the industry.

2. Map the portfolio before looking at the headline margin
Build a revenue and profit map by product, end market and geography. The purpose is to identify which businesses actually drive results and whether their cycles are moving together.
| Business area | Demand characteristics to examine | Questions for filings |
|---|---|---|
| Architectural and decorative paint | Residential construction, remodeling, contractor activity, housing turnover and consumer confidence | What share is sold through company stores, dealers, distributors or mass retail? How much demand is tied to new construction versus repainting? |
| Industrial and OEM coatings | Factory production, capital spending, inventory cycles and customer platform launches | Are contracts tied to a particular customer, vehicle platform or production index? How quickly can volume recover after a plant slowdown? |
| Automotive refinish | Collision frequency, miles driven, repair labor availability and insurer practices | Does the company sell a complete repair system, and does it provide technical support that raises retention? |
| Aerospace | Aircraft production, fleet utilization, maintenance cycles and certification requirements | Are sales linked to original equipment, aftermarket maintenance or both? What approvals create switching costs? |
| Protective and marine | Infrastructure, energy, shipping, offshore projects and maintenance budgets | How much revenue is project-based, and how exposed is it to commodity, construction or government spending cycles? |
| Packaging coatings | Food, beverage and consumer-goods volumes, material substitution and regulatory change | Can new rules require reformulation or qualification work? Are customers concentrated among a few packaging producers? |
For each segment, calculate its share of sales and profit, then track that share over several years. A rising consolidated margin may reflect a favorable mix shift toward a high-margin business rather than better execution across the portfolio.
3. Examine distribution and customer economics
Distribution is an operating advantage, a cost structure and a source of customer data. PPG lists product performance, technology, quality, technical and customer service, price, customer productivity, distribution and brand recognition as competitive factors. Treat those factors as testable hypotheses rather than marketing language.
Compare routes to market
- Company-owned stores: Stores can provide local inventory, contractor relationships and pricing control, but require rent, labor, inventory and maintenance capital.
- Dealers and distributors: This route can expand geographic reach with less owned infrastructure, while adding intermediary margins and potentially reducing visibility into end-customer demand.
- Direct OEM sales: Direct relationships may support technical integration and long contracts, but customer qualification, platform concentration and switching costs matter.
- Retail and private-label channels: Volume can be large, but retailer bargaining power, promotions and private-label competition can pressure price.
Read disclosures on customer concentration, channel inventory, rebates, warranties, technical service and delivery performance. A network that helps a contractor solve application problems may protect share during a price increase; a commodity product sold through a concentrated channel may not have the same pricing power.
Look for evidence of retention and productivity
Useful indicators include repeat-order rates where disclosed, specification or approval wins, contractor conversion, service staffing, complaint trends and sales per store. When a filing provides only qualitative information, compare the direction of those disclosures with volume and margin trends rather than assigning an unsupported numerical advantage.
4. Bridge revenue into price, volume, mix, acquisitions and currency
Reported revenue growth is an outcome, not an explanation. Construct a bridge for every major segment:
- Price: List-price increases, surcharges, index-linked adjustments and the timing of customer acceptance.
- Volume: Physical gallons, units, shipments or customer production, using the company’s stated measure.
- Mix: Changes in product grade, customer, channel, geography or end market.
- Acquisitions and divestitures: Separate acquired revenue from comparable operations and identify the period when a business leaves the base.
- Currency: Distinguish translation effects from local-currency demand.
A nominal sales increase can come entirely from price while physical demand falls. Conversely, volume can rise while revenue declines if lower index-based prices or an unfavorable mix outweigh shipments. Check whether management reports price and volume together, and whether the volume response persisted after a price increase.

Test the quality of organic growth
Compare organic growth with industry production, housing activity or customer volumes relevant to each segment. If a company reports positive organic growth while its customers’ production is weak, ask whether price, mix or share gains explain the difference. If volume is strong but sales are flat, investigate deflation, contractual pricing or mix deterioration.
5. Analyze raw-material exposure and pass-through timing
Raw materials can determine whether a coating company’s gross margin expands or contracts even when demand is stable. PPG states in its 2025 Form 10-K: “Raw materials represent PPG’s single largest production cost component.” It identifies resins, solvents, reactants, titanium dioxide, additives, epoxy and pigments as key inputs.
Build an input-risk map
For each issuer, record the material categories, estimated share of cost if disclosed, supplier concentration, geographic sourcing and availability of substitutes. PPG says raw-material prices can be affected by energy prices, global supply and demand, supplier feedstock costs and inventories, exchange rates, government regulation and tariffs. Those drivers can move independently, so a single commodity-price assumption is inadequate.
Measure the lag between cost and pricing
- Identify when an input-cost change appears in the income statement.
- Identify when a selling-price action is announced and when customers accept it.
- Estimate the period during which costs rise faster than prices.
- Check whether later price increases recover the lost margin or merely stabilize it.
- Look for evidence that volume or mix deteriorated after the increase.
Index-based contracts may pass through costs faster than negotiated annual contracts. A company with multiple-source supply contracts and qualified alternative materials may have better resilience than one dependent on a single formulation or supplier. PPG describes multiple-source contracts and qualifying alternative materials or technologies as supply-management tools; verify how broadly those tools apply across its businesses.
Separate temporary relief from structural improvement
When resin, solvent or titanium-dioxide costs decline, margins can benefit from inventory timing before customers receive lower prices. Conversely, a sudden input spike can create a temporary trough if selling prices catch up later. Compare gross margin, inventory valuation, surcharge activity and realized price over several quarters instead of treating one quarter as a new normal.
6. Understand segment definitions and internal transfers
Segment margins are not automatically comparable. Read the segment footnote for the definition of sales, profit, corporate allocations, intersegment eliminations, restructuring and impairment charges.
Sherwin-Williams illustrates the issue. Its 2025 Form 10-K describes Paint Stores, Consumer Brands and Performance Coatings activities and says approximately 63% of Consumer Brands Group sales in 2025 were intersegment transfers, primarily to Paint Stores Group. Consumer Brands’ reported sales therefore include substantial internal transactions involving products later sold through Paint Stores.

Questions to ask of every segment table
- Are sales to another company segment included at transfer price?
- Where are corporate costs, research expenses and shared distribution costs allocated?
- Are intersegment sales eliminated at the consolidated level?
- Does segment profit include depreciation, restructuring or pension costs?
- Were segment boundaries changed, requiring a recast of prior periods?
Do not rank a segment’s margin against a peer’s margin until the definitions are reconciled. A vertically integrated company may show profit in both a manufacturing segment and a distribution segment, while another company reports the same economics in one combined unit.
7. Compare demand by geography and end market
Paint demand is local even when the company is global. Construction, manufacturing, aircraft production, maintenance schedules, currency and regulation differ by region. Map sales and operating profit by geography, then compare local demand indicators with management’s explanation.
PPG reported $15.9 billion in net sales, 2% organic sales growth and $1.9 billion of operating cash flow for fiscal 2025. These are PPG-specific results, not industry statistics. Its filing described strong aerospace and protective/marine demand alongside weakness in selected other businesses and regions. That divergence is why a consolidated growth rate should never substitute for an end-market map.
Check concentration and cyclicality
- What percentage of sales comes from the largest country, region or end market?
- Are strong results dependent on one aircraft program, vehicle platform, infrastructure project or housing cycle?
- How much revenue is recurring maintenance or repainting rather than new construction or capital equipment?
- Does currency translation obscure local-currency weakness?
- Could tariffs or local-content rules change sourcing or customer economics?
8. Evaluate margin quality and operating leverage
Track gross margin, segment operating margin and consolidated operating margin over at least five years, but explain every major movement. A useful bridge separates selling prices, raw materials, labor, freight, productivity, mix, volume, acquisitions, restructuring and foreign exchange.
Distinguish durable advantages from temporary effects
- Potentially durable: proprietary formulations, regulatory approvals, technical service, specification wins, efficient distribution, automation and a broad qualified-supplier base.
- Potentially temporary: favorable input costs, inventory gains, unusual freight savings, customer destocking that has ended, one-time restructuring benefits or an exceptional mix quarter.
Look for consistency across multiple periods and businesses. If margin expansion occurs only in one segment while others deteriorate, identify whether the change is strategic or simply mix. Also examine whether selling, general and administrative expenses are rising to support growth or masking weak productivity.
9. Test cash conversion and capital requirements
Accounting earnings matter more when they become recurring cash. Compare operating cash flow with operating income and net income, then explain the differences through working capital, inventory, receivables, payables, tax and restructuring payments.
Use a cash-flow checklist
- Calculate operating cash flow minus capital expenditures over several years.
- Separate maintenance capital from expansion projects where the filing permits.
- Track inventory days and receivable days through both growth and downturns.
- Identify cash costs for restructuring, environmental remediation and integration.
- Subtract acquisition spending before judging cash available for shareholders.
PPG’s $1.9 billion operating cash flow in 2025 is a useful issuer-specific reference point, but it does not establish a sector benchmark. Determine how much came from recurring operations and how much reflected working-capital release or other timing effects.

10. Review leverage, liabilities and capital allocation
Compare net debt, interest expense, maturities, pension obligations, environmental liabilities and share count. Coatings companies can carry obligations that are not obvious from a debt-to-earnings ratio alone, particularly when manufacturing sites require remediation or regulation changes a formulation.
Assess management’s uses of cash
- Reinvestment in plants, laboratories, stores and digital ordering.
- Acquisitions and the price paid relative to acquired cash flow.
- Debt repayment and refinancing risk.
- Dividends and share repurchases, including dilution from employee compensation.
- Restructuring and portfolio exits.
Judge distributions against normalized free cash flow, not a single strong year. A buyback funded with new borrowing has a different risk profile from a buyback funded by recurring surplus cash.
Do these 3 things before closing this tab:
1Repair Windows errors before they cause bigger problems2Scan for outdated or missing drivers - takes under a minute3Clear out junk files and repair common Windows errors11. Compare valuation only after normalizing the businesses
Valuation is meaningful only when the numerator and denominator are comparable. Use a common market date and calculate enterprise value, price-to-earnings, enterprise-value-to-operating-profit and free-cash-flow measures with consistent definitions.
| Measure | What it can show | Main limitation |
|---|---|---|
| Price-to-earnings | Equity value relative to reported or normalized profit | Distorted by restructuring, amortization, tax changes and cyclical margins |
| Enterprise value to operating profit | Value relative to operations before financing | Requires consistent treatment of leases, pension costs, impairments and segment allocations |
| Free-cash-flow yield | Cash generation relative to equity value | Working-capital swings and growth capital can make one year unrepresentative |
| Enterprise value to sales | Useful when margins differ or earnings are temporarily depressed | It ignores whether sales can earn an acceptable return |
Normalize for a mid-cycle margin, realistic raw-material costs, recurring capital spending and sustainable tax rates. Do not call a company a bargain without dated market data, a defined peer set and a clearly stated earnings or cash-flow base. The available company filings do not establish a current “best stock,” relative valuation ranking, leverage ranking or future-return forecast.
12. Treat forecasts as dated hypotheses
PPG’s 2025 annual report described raw-material costs as generally stable compared with 2024 and projected relatively flat costs for 2026. It also provided 2026 demand expectations. Those statements are management’s forecast from that reporting cycle, not a current industry fact. Check subsequent quarterly filings and actual results before relying on them.
For any company, write the forecast in a dated form: what management expected, for which fiscal year, under which cost and demand assumptions, and what later data confirmed or contradicted it. This prevents an old outlook from being mistaken for a live estimate.

- Revenue by product, end market and geography.
- Organic sales growth, with separate price, volume and mix contributions.
- Acquisition, divestiture and currency effects.
- Gross margin and segment operating margin, including definitions and allocations.
- Raw-material categories, supplier concentration, pass-through mechanism and observed lag.
- Distribution model, store or plant footprint, direct-customer exposure and service intensity.
- Operating cash flow, capital expenditure, working-capital movement and free cash flow.
- Net debt, interest cost, maturities, pensions and environmental liabilities.
- Acquisition spending, restructuring cash costs, dividends and repurchases.
- Valuation multiples calculated on the same date and normalized earnings base.
Then write a one-page investment thesis with three parts: the operating advantage that should persist, the measurable evidence that it is persisting, and the event or assumption that would invalidate it. If you cannot complete the evidence column because segment definitions or cash-flow data are unavailable, reduce the position size or exclude the company rather than filling the gap with a headline multiple.
14. Common comparison mistakes
Using consolidated revenue as a demand proxy
Price increases, acquisitions and currency can raise sales while physical demand falls. Always build the bridge.
Ranking margins without reading segment notes
Internal transfers, corporate allocations and eliminations can make two apparently similar segments economically different.

Generalizing one company’s numbers to the sector
PPG’s 2025 sales, organic growth and cash flow describe PPG, not the paint and coatings industry. Sherwin-Williams’ 63% intersegment-transfer figure describes its Consumer Brands Group, not a universal segment norm.

Bottom line for an investor
The strongest comparison combines business mix, distribution, price-volume-mix analysis, input exposure, segment accounting, end-market demand, cash conversion, balance-sheet risk and valuation. A company deserves a premium only when its durable advantages produce resilient margins and cash through different input and demand conditions. Until those tests are complete, a higher growth rate or lower headline multiple is not enough to identify the better investment.
