Before moving real-estate leads, inventory everything the brokerage uses, define how it will be represented in the new CRM, clean and back up the source, run a representative test import, reconcile the results, and cut over only after a named owner accepts the checks. A contacts-only export is rarely enough: useful context may live in activities, tasks, deals, listings, portal feeds, custom fields, and automations.
Use the checklist below as a controlled data-and-workflow change, not a one-click upload. The exact scope, timing, and recovery plan depend on the source system, destination, integrations, data quality, and vendor capabilities.
Why a contacts-only export can break lead follow-up
A contact record is only one object in a real-estate CRM. Agents often need to know who owns a lead, where it came from, which stage it occupies, what was discussed, what task is due next, and which deal, transaction, property, or listing is connected to it. If those relationships are omitted, the new database may look populated while the team loses the context needed to work leads correctly.

Classify each item as required for operations, useful history, archive-only, or unsupported. That decision prevents an accidental promise that every historical row, attachment, or activity can be reproduced.
| Source area | What to count or inspect | Why it matters |
|---|---|---|
| People and ownership | Leads, contacts, agents, teams, owners, and user identifiers | Determines who can see and act on each record after import |
| Pipeline context | Lead source, lifecycle or pipeline stage, status values, tags, priority, and next action | Prevents records from arriving in the wrong queue or stage |
| Engagement history | Notes, calls, emails, messages, tasks, appointments, and timestamps | Preserves conversation context and follow-up commitments |
| Commercial records | Deals, transactions, opportunities, commissions, and related contacts | Keeps revenue and relationship reporting connected |
| Property data | Listings, properties, listing media, inquiries, and property-management records | Separates a person from the homes and inventory involved |
| Extensions | Custom fields, forms, portal feeds, integrations, reports, and automations | Reveals dependencies that a basic CSV export will not capture |
1. Inventory the source CRM before exporting
Record counts and export formats
Write down the current count of leads, contacts, deals or transactions, listings, activities, tasks, and other in-scope objects. Record whether each object can be exported as CSV, spreadsheet, API data, attachments, or only through a vendor-assisted service. Capture the export date, filters used, and any row or file-size limits so another person can reproduce the result.
Document ownership and identifiers
Capture the owner, team, agent, and user identifier attached to each relevant record. Determine whether the destination can match those users or whether ownership must be reassigned. Preserve a stable source ID where the destination supports an external-ID field; it makes reconciliation and later troubleshooting much easier.
Free tools Windows power users keep installed
One-click scans. No signup required.
List every lead source and automation
Include website forms, property portals, advertising feeds, email intake, phone integrations, chat, calendar tools, reports, assignment rules, drip campaigns, notifications, and webhooks. Note which system currently writes new leads and which system sends follow-up messages. A migration is incomplete if the database moves but new inquiries continue landing in the old queue.
Ask about historical activity and media
Confirm whether notes, email bodies, call logs, attachments, listing photos, and other media are exportable, and whether timestamps and authors are retained. Mark any history that cannot be moved as archive-only and decide how agents will access it after cutover.
2. Define what the destination CRM means
Build the object and field map first
Create a mapping sheet before importing. At minimum, include the source object and field, destination object and field, data type, transformation rule, required/optional status, and responsible reviewer.

| Mapping decision | Questions to answer |
|---|---|
| Objects | Does a source lead become a contact, prospect, opportunity, or a combination of records? |
| Fields | Where do phone numbers, consent flags, property preferences, budgets, and custom values go? |
| Statuses | How do old values such as new, contacted, viewing, under offer, or lost map to destination stages? |
| Ownership | Which destination user receives each owner, team, or unassigned record? |
| Associations | How will contacts remain linked to deals, tasks, activities, properties, and listings? |
| Transformations | Will dates, phone formats, picklists, currencies, tags, or multi-select values need conversion? |
| Unsupported history | What remains in an archive, and how will an agent find it when needed? |
Agree on conflict and duplicate rules
Decide which system wins when two records disagree. Define a match key such as email, phone, or a stable source ID, while recognizing that shared household numbers and changed email addresses can create false matches. Specify whether duplicates are merged, retained for review, or excluded. Decide which value wins for owner, stage, contact details, and activity dates when records conflict.
Create users, roles, fields, and stages before loading data
Set up destination users and permissions, custom fields, required values, pipelines, and stage definitions before the test import. If an import arrives before those structures exist, values may be dropped, converted to plain text, or assigned to a default owner. Confirm that the destination can represent the workflows the brokerage actually uses, rather than merely accepting the file.
3. Clean the data and protect the backup
Standardize values
Normalize phone numbers, email casing, country and state names, property types, source labels, dates, currencies, and stage spelling. Convert blank strings and obsolete codes according to the mapping sheet. Keep a record of every transformation so reviewers can explain why counts or values changed.
Remove or isolate duplicates
Run duplicate detection using more than one signal where possible. Review likely matches instead of automatically merging every similar name. Preserve the source IDs and a merge log so a mistaken merge can be traced. Exclude unusable or obsolete records when the team has explicitly approved that choice; do not silently discard them.
Make an untouched, dated export
Store an original export before cleaning, plus the cleaned files used for testing and production. Restrict access because lead files contain personal information. Document the storage location, export date, included objects, filters, exclusions, and transformation rules. A portable external drive or SSD can be an optional second copy, but the source guidance does not prescribe a particular device.
Check local privacy and retention duties
Consent, retention, access, deletion, and cross-border transfer obligations vary by jurisdiction and by how the brokerage uses lead data. The migration team should confirm the applicable rules for its location and contracts instead of assuming that a vendor’s export process settles those duties.

4. Test with a representative batch
Choose ordinary records and edge cases
Do not test only a clean, recently created contact. Include records with custom fields, multiple contact or deal associations, missing owners, duplicate candidates, unusual statuses, notes, tasks, activities, attachments, and different lead sources. Include at least one record from each important pipeline and team.
- Load the test batch into a safe destination area. Use a sandbox, separate pipeline, or controlled import label when the CRM offers one.
- Review the field map. Check data types, picklists, dates, phone formats, blank handling, and required fields.
- Inspect associations. Confirm that contacts link to the correct deals, properties, listings, tasks, and activities.
- Check engagement data. Open notes, calls, messages, and tasks to verify authors, timestamps, and text.
- Verify ownership and routing. Confirm that each owner, team, and next-action queue is correct.
- Exercise a real workflow. Create or receive a test inquiry, assign it, schedule follow-up, advance its stage, and confirm notifications and reports.
- Record errors and rerun. Fix the mapping or source data, then repeat the test until the acceptance criteria are met.
HubSpot’s CRM Data Migration Pilot Checklist advises teams to “Review imported test objects for correct field mappings, associations and engagement data.” This is vendor guidance, not an independent industry standard, but it captures the checks a pilot should include.
5. Reconcile the import and set acceptance criteria
Compare counts by object
Reconcile source and destination totals for leads, contacts, deals, listings, tasks, activities, and other in-scope objects. Explain every difference as an approved deduplication, exclusion, unsupported item, failed row, or intentional transformation. A matching contact count alone does not prove that relationships and history survived.
Inspect high-value and representative records
Spot-check active prospects, recently contacted leads, high-value opportunities, records with complex associations, and records assigned to each team. Verify names, contact details, source, stage, owner, notes, next action, deal links, property links, and activity chronology.
Test permissions, reports, and intake
Log in as representative roles to confirm that agents see the right records and managers see the required reports. Submit a test web form or portal inquiry, check assignment, and verify that the destination creates the expected object and notification. Confirm that automations do not send duplicate messages or trigger on historical records during import.
Name a decision-maker
Write acceptance criteria before go-live: permitted count differences, required fields that must be complete, workflows that must pass, and defects that stop release. Name the person who records acceptance and the person who can reject the cutover.

6. Plan the cutover and recovery
Choose a cutover window
Decide when forms, portal feeds, advertising integrations, and staff entry will stop writing to the old CRM and begin writing to the new one. Communicate a short freeze or dual-entry rule if records could change during the final export. Assign one owner to monitor new inquiries during the transition.
Resolve portal and identifier dependencies
Ask whether the new portal connection replaces an existing feed, whether agent or user identifiers must match, and whether historical inquiries remain visible in a portal dashboard. These details differ by vendor and region; they must be confirmed for the brokerage’s actual integrations.
Define rollback
Document how to stop the new feeds, restore the previous routing, identify records created during the transition, and communicate the change to agents. Keep the old CRM available or retain a usable archive until reconciliation and final sign-off are complete. Do not decommission the source immediately after a successful upload.
Real-estate timing: use vendor figures only as examples
There is no universal migration duration. Dataset size, history, attachments, integrations, approvals, mapping complexity, and the vendor’s queue all affect the schedule.
| Published detail | Scope and qualification |
|---|---|
| Approximately 14 working days for data import | PropSpace’s UAE-specific guide, published July 10, 2026, after completed templates are received; it is not a general benchmark |
| Three to five additional business days for portal connections | The same guide’s estimate, dependent on approval and specific to that service |
| Property Finder data described as live listings and up to the previous 90 days of leads | Specific to the guide’s UAE workflow; confirm current limits with the vendor before relying on it |
| Other portal leads begin flowing after the new feed goes live | Vendor-specific behavior; existing leads are described as remaining in those portals’ dashboards during transition |
Use these figures to ask planning questions, not to promise a completion date. Request a schedule that identifies template approval, test import, correction cycles, portal approvals, final export, reconciliation, and sign-off.

Common failure modes and fixes
Only contacts were exported
Symptom: Agents see names and email addresses but not notes, tasks, deals, owners, or property context. Fix: Return to the inventory, export each required object, and define associations before another import. Keep the contacts-only file as a reference, not as the migration plan.
Stages became unusable values
Symptom: Old statuses appear as free text, blank fields, or a single default stage. Fix: Create destination stages first, publish an explicit conversion table, and retest records from every source stage.
Ownership was lost
Symptom: Records are assigned to an administrator or an inactive user. Fix: Match source and destination identifiers, define a destination owner for unassigned records, and test assignment rules with representative roles.
Duplicates multiplied
Symptom: One person appears several times or linked deals point to different copies. Fix: Stop downstream automations, use the merge log and source IDs, review matches, and rerun from a clean test set before production.
New leads arrived in two systems
Symptom: Agents miss inquiries or contact the same prospect twice. Fix: Identify every intake source, set one cutover time, monitor both systems during the window, and reconcile records created after the final export.
The upload succeeded but workflows failed
Symptom: The CRM reports a successful import, yet forms, notifications, reports, or stage automation do not behave correctly. Fix: Treat upload success as a technical event, not acceptance. Run the workflow tests and resolve permissions, triggers, and integration settings before go-live.

The practical standard for go-live
Approve the move only when the team can explain where each required source object went, why any missing data is acceptable, and how agents will work a new inquiry in the destination. A controlled migration preserves operational meaning: the right person owns the right lead, the history is findable, the next action is visible, and incoming inquiries follow one tested route. Anything less is an upload, not a completed CRM transition.
