Do not approve a Claude implementation because an integrator is listed in Anthropic’s partner program or because a pilot produces an impressive demo. Approve it only after the integrator documents the architecture, named delivery team, evaluation method, data handling, regulatory scope, full cost model, operating responsibilities and exit terms for your specific use case.
Use the questions below in discovery meetings, security review, procurement and the statement of work. Anthropic’s product capabilities and partner-program claims can change, and neither establishes the quality, legal fitness or service levels of a particular engagement.
Start by defining the decision
“Adopting Claude” can mean several materially different arrangements. You might buy Claude Enterprise seats, call Anthropic’s API from your own application, or consume Claude through a cloud-provider route. An integrator may also add retrieval, workflow automation, identity integration, monitoring and human approval steps. Those choices determine where prompts, files, logs and personal data travel; which controls are available; who operates them; and how you can leave later.
Ask the integrator to state, in writing:
- Which Claude surface and model families are proposed, and why they fit the workflow.
- Which components the integrator will build or operate versus those your staff or another provider will own.
- What information is sent to Claude, stored by the integrator, copied into connected systems or exposed to subcontractors.
- What must be true for a pilot to become a supported production service.
Do not treat a partner-directory listing as a substitute for these answers. Anthropic describes its partner ecosystem as a route from proof of concept to production, but that is a vendor view of the program, not evidence that a particular firm fits your environment.

1. Architecture and operating model
Require a complete data-flow diagram
Request a diagram that starts with the user and ends with every storage, logging and support boundary. It should identify business applications, repositories, identity providers, vector or search systems, plug-ins, third-party connectors, model endpoints, backups and administrative consoles. Ask for trust boundaries and the direction of every data flow, not just a box labelled “AI platform.”
Use these questions during the walkthrough:
- Which route is being used: Claude Enterprise, Anthropic’s API or a cloud-provider service?
- Where are requests processed and where are conversation history, uploaded files, embeddings, prompts and outputs stored?
- Does the integrator retain copies for debugging, analytics or support? If so, for how long and under whose controls?
- Which identity provider, roles and service accounts can reach each component?
- Who patches, monitors and responds to failures at every boundary?
- Which controls are included in the proposed Claude plan and which require separate configuration, approval or engineering?
Anthropic’s Enterprise materials describe capabilities including audit logs, SCIM, custom retention, Compliance and Analytics APIs, customer-managed encryption keys and US-only inference. Ask the integrator to map each capability to your exact plan, region and configuration. A feature listed in product documentation is not automatically enabled or operated for your deployment.
Make the operating model explicit
Assign an owner to each recurring task: user and role administration, key rotation, connector changes, prompt or policy updates, model upgrades, spend monitoring, vulnerability response, incident communications and data-deletion requests. If the integrator says “the platform handles it,” ask which platform, which setting and which party receives the alert.
2. Pilot design and the production gate
Define a testable use case
A pilot should cover a named workflow, not “general productivity.” Specify the users, input types, expected output, permissible actions and consequences of an error. Establish a baseline such as the current manual process, an existing search tool or a non-AI workflow. Without a baseline, a fluent demonstration cannot show whether Claude improves accuracy, speed, quality or cost.

Ask for a written evaluation plan containing:
- A representative, approved test set, including difficult and adverse examples.
- Acceptance thresholds for accuracy, completeness, latency, refusal behavior and cost per task.
- Error categories and a method for recording false positives, omissions, hallucinations and unsafe actions.
- Human-review rules, sampling rates and escalation contacts.
- Security, privacy and abuse tests appropriate to the workflow.
- A schedule for rerunning tests after prompt, connector or model changes.
Set production entry criteria
Put a go/no-go gate in the statement of work. It should specify which test results, security findings, training, documentation and rollback procedures are required before production access. Require the integrator to explain which pilot results came from deployments comparable to your industry, data and task. A customer story or vendor example is context, not a forecast for your organization.
Anthropic’s June 3, 2026 Services Track announcement says partner qualifications include production deployments and public stories. Ask for references you can contact and request the exact role the proposed team played. Do not accept aggregate claims as evidence for your particular workflow.
3. Assigned people and partner evidence
Verify the actual team
Request names, roles, locations, availability and relevant experience for everyone with design, implementation, data, security or support responsibility. Ask which individuals hold current Claude certifications, when those certifications were earned, and whether they remain assigned after the sale. Firm-level credentials do not establish the qualifications of the people who will do your work.
For each named person, ask:
- Which Claude deployments have they taken into production?
- What components did they personally design, build or operate?
- What regulated-data, identity and integration experience is relevant to your project?
- Who is the substitute if that person leaves or becomes unavailable?
Check independent program information
Anthropic says its Partner Hub directory exposes a firm’s partner tier, certified team, deployments and public references, with standings refreshed daily. Check the listing close to procurement and save the date you verified it. Ask the integrator to reconcile the directory entry with the team and legal entity named in your contract.

Anthropic announced an initial $100 million commitment in 2026 for partner training, technical support and joint market development. That is a program investment, not money allocated to your implementation or a guarantee of delivery quality. Anthropic also reported that more than 40,000 firms had applied and more than 10,000 consultants had earned a Claude certification as of its June 3, 2026 announcement. Those figures describe the program at that time; they do not rank one firm or prove experience with your use case.
4. Data handling, retention and security
Inventory every data class
Before approving a connector, list the data that can enter prompts, retrieved context, files, tool calls, outputs, logs, traces, backups and support tickets. Classify each item as public, internal, confidential, personal, financial, health or otherwise regulated. Ask whether the integrator can prevent sensitive fields from being sent, and how redaction, masking and access controls are tested.
Obtain written answers to these questions:
- Who can view customer content, metadata, prompts, outputs and diagnostic logs?
- Are subcontractors or third-party connector providers involved, and where do they process data?
- Which encryption keys protect data in transit and at rest, and who controls them?
- Which audit events are generated, how are they exported, and how long are they retained?
- Can administrators enforce least privilege, single sign-on, SCIM provisioning and rapid deprovisioning?
- What is the incident-notification process and contractual deadline?
Test retention and deletion instead of trusting a setting
Anthropic’s retention documentation describes activity-based retention, a 30-day minimum for custom retention and a rule under which project retention may take precedence over chat retention. Ask the integrator to produce a retention matrix covering chats, projects, uploaded files, logs, analytics data, backups and support copies. The matrix should name the controlling setting, the last-activity trigger and the responsible operator.

Clarify regional processing
If your policy requires a particular geography, ask whether inference, storage, support access, telemetry and backups each meet that requirement. Anthropic lists US-only inference as an Enterprise control, but the integrator must confirm whether it applies to your plan and whether connected systems introduce different locations.
5. Regulated data and HIPAA scope
Do not assume that a BAA makes every Claude feature or connector suitable for protected health information. Anthropic’s BAA guidance says the organization must activate HIPAA compliance and accept the agreement. It also distinguishes covered features from exclusions and conditional third-party flows.
If protected health information may be involved, require a feature-by-feature mapping that identifies:
The Tool Desk
Outbyte PC Repair FREERepair Windows errors before they cause bigger problemsFix Now →Outbyte Driver Updater FREEScan for outdated or missing drivers - takes under a minuteDriver Scan →- The exact Claude surface, API functions, models and deployment path covered.
- Which connectors, tools, analytics functions and support channels are excluded or conditional.
- Who activates the HIPAA-ready configuration and accepts the BAA.
- How changes to models, connectors or settings are reviewed before use with PHI.
- Which party performs risk analysis, workforce training, incident response and documentation.
Have your privacy, security and legal teams approve that mapping. BAA acceptance is not a blanket determination that your application is legally compliant, and an integrator’s assurance cannot replace your organization’s obligations.

6. Cost, usage and contract boundaries
Separate the cost components
Anthropic states that Claude Enterprise’s seat fee covers access while usage is billed separately at API rates. Ask for a scenario-based estimate rather than a single monthly number. Separate the following lines:
| Cost area | Questions to ask |
|---|---|
| Platform access | What seat, workspace or plan fees apply, and are they recurring? |
| Model usage | What request volume, input and output size, model mix and growth assumptions drive the estimate? |
| Implementation | Which discovery, integration, migration, testing and training deliverables are fixed-price? |
| Operations | What monitoring, support, security reviews and maintenance are included after launch? |
| Changes | What triggers a change request, and what rates or approval limits apply? |
| Third parties | Are connectors, cloud services, storage, observability or subcontractors billed separately? |
Request low, expected and high-usage scenarios with the assumptions visible. Anthropic says administrators can set spend limits; ask who configures those limits, who can change them, which alerts are enabled and what happens when a limit is reached. Actual rates, discounts and negotiated terms depend on your plan and contract, so do not accept an unqualified “enterprise price.”
Make acceptance and warranty measurable
The contract should identify deliverables, acceptance tests, review periods, remediation obligations, warranty duration, service levels and scope-change rules. Define whether a failed acceptance test delays payment or triggers a correction period. Specify what counts as a defect when model behavior changes, and who pays for rework caused by an integration or configuration error.

7. Ownership, support and exit
Assign post-launch responsibility
Production ownership must cover incidents, model or API changes, connector failures, regressions, access reviews, cost overruns and user support. Ask for severity definitions, response and restoration targets, escalation contacts and after-hours coverage. Require a change-management process that includes regression testing against your evaluation set.
Protect your ability to leave
Put ownership and transition terms in the contract rather than inferring them from partner membership. Clarify who owns custom code, prompts, system instructions, evaluation sets, test data, connectors, infrastructure code, runbooks and documentation. Require delivery in usable formats and include credentials or access arrangements that do not depend on one individual.
An exit plan should state how you will:
- Export customer data, configuration, prompts, evaluation results and operational history.
- Revoke the integrator’s users, service accounts, keys and support access.
- Delete copies held by the integrator and its subcontractors, with evidence.
- Move to an internal team, another provider or a different model route.
- Keep the business workflow operating during a transition.
Compare integrators with the same evidence request
Give every candidate the same questionnaire and require evidence rather than marketing descriptions. Score each area against your risk priorities, but do not assume the highest partner tier is automatically the best fit.
| Comparison area | Evidence to require |
|---|---|
| Relevant delivery | Comparable production deployments, customer references and the proposed team’s specific contribution. |
| Named expertise | Current certifications, industry experience, availability and backup staffing. |
| Architecture | Complete diagram, data flows, integration boundaries and control mapping. |
| Evaluation and safety | Test set, baseline, thresholds, human review, red-team coverage and escalation path. |
| Data and regulation | Data inventory, retention matrix, deletion test, regional processing and feature-level BAA mapping. |
| Total cost | Usage scenarios, seat and API charges, implementation, operations, third parties and change rates. |
| Operations and exit | Service levels, incident ownership, maintenance, intellectual-property terms and transition plan. |
A practical procurement sequence
- Describe the workflow and risk. Define users, data classes, decisions affected by outputs and unacceptable failure modes.
- Issue the same evidence request. Ask each integrator for architecture, team credentials, references, pilot plan, data controls and a cost model.
- Verify program claims. Check the current Partner Hub entry and confirm that named staff, not only the firm, will perform the work.
- Run a controlled pilot. Use approved representative data, a baseline, acceptance thresholds and documented human review.
- Test security and deletion. Exercise identity controls, logging, retention, export, revocation and incident procedures in the actual configuration.
- Negotiate production terms. Attach the acceptance gate, service levels, ownership, change control, cost limits and exit obligations to the statement of work.
- Approve only with named owners. Record who operates each control and who can authorize future changes.
Red flags that should stop or reset the evaluation
- The integrator cannot show the complete data path or says connected systems are “standard” without naming them.
- A pilot has no baseline, representative test set, error taxonomy or production acceptance gate.
- References are anonymous, unrelated to your workflow or unavailable for a customer conversation.
- The proposal lists Enterprise controls without identifying the plan, configuration or operator.
- Retention is described only as a number, with no treatment of project precedence, backups or deletion evidence.
- HIPAA suitability is promised globally without a feature-level BAA mapping and activation responsibility.
- The price combines seats, usage, implementation and support, making growth exposure impossible to see.
- No one is accountable for model changes, regressions, incidents or cost spikes after launch.
- The contract is silent on ownership of prompts, evaluations, code, documentation and transition assistance.
Bottom line
Choose the integrator that can make its proposal inspectable: a complete architecture, named and qualified people, a reproducible evaluation, verified data and retention controls, a written regulatory mapping, transparent usage assumptions and enforceable operating and exit terms. Anthropic’s partner resources can help you screen candidates, but only customer-specific evidence and contract language can show whether a Claude deployment is ready for your production environment.
