IT teams need a role-based combination of AI service literacy, secure operations, privacy and supplier-risk management, evaluation, governance, and strong communication. The right depth depends on the service, the data it handles, how deeply it is integrated, and the consequences of failure—not on whether a person has completed a generic AI course.

Start by inventorying the AI services your organization uses, identify the people who configure, integrate, secure, support, procure, and govern each service, and then assign practical learning to those responsibilities. NIST’s AI Risk Management Framework (AI RMF), Cybersecurity Framework (CSF) 2.0, and NICE Framework provide useful structures for doing that work.

Start with the capabilities every AI-enabled IT team needs

AI services are software components with distinctive behavior, dependencies, data flows, and failure modes. An effective team can explain what each service does, operate it securely, assess whether it is suitable for a task, and respond when its behavior or the surrounding service changes.

Six capability groups cover most teams:

  1. AI service literacy: understanding purpose, limits, outputs, dependencies, and fit with existing workflows.
  2. Secure service operations: inventory, identity and access control, configuration, patching, logging, monitoring, and third-party risk management.
  3. Privacy, data, and supplier risk: knowing what information leaves the organization and what contractual and technical assurances apply.
  4. Risk assessment and evaluation: testing the service in its real deployment context, documenting uncertainty, and deciding whether evidence is adequate.
  5. Governance and incident readiness: applying acceptable-use rules, change management, impact assessment, escalation, and response procedures.
  6. Cross-functional working skills: communicating clearly with security, legal, compliance, procurement, HR, product, and business owners.

These are not six job titles. A small team may cover all six areas, while a large organization may distribute them across specialists. Use the categories to expose missing responsibilities rather than to create a one-size-fits-all curriculum.

Build AI service literacy before advanced specialization

Know what is actually in use

Maintain an inventory of approved, experimental, embedded, and unauthorized AI services. Include hosted assistants, model APIs, software features that call a model behind the scenes, internally deployed models, agents, and automation that passes data to an external provider. Record the business owner, technical owner, data types, integrations, authentication method, region or hosting arrangement when known, and retirement or review date.

NIST’s Cybersecurity Framework guidance recommends inventorying software, including AI. The inventory is useful only if it is operational: an engineer should be able to find the service, its dependency chain, its owner, and the control requirements before making a configuration change.

Understand capabilities and limits

Staff do not need to become machine-learning researchers, but they should recognize common limitations: generated output can be incorrect or incomplete; behavior can vary with prompts, context, model versions, and upstream data; and a fluent answer is not evidence that the answer is reliable. Learn the service’s supported inputs and outputs, retention and training settings, rate limits, authentication options, versioning policy, moderation behavior, and documented failure conditions.

Special offer. See more information about Outbyte and uninstall instructions. Please review EULA and Privacy policy.

Literacy also means understanding where the service sits in a workflow. A model that drafts an internal summary has a different exposure from one that writes commands, approves transactions, makes eligibility recommendations, or controls equipment. Map the points at which a human reviews output, a downstream system acts automatically, or an external party can see the result.

Teach safe day-to-day use

Every user should know which data may be entered, how to verify output, how to report a harmful or suspicious result, and when a task requires human approval. NIST’s Cybersecurity Framework FAQs describe the intended outcome this way: “employees are provided with awareness and training so that they possess the knowledge and skills to perform general tasks, including working with AI tools, with cybersecurity risks in mind.”

Strengthen secure service operations

Apply familiar security disciplines to AI components

AI services do not replace baseline security work. Teams still need asset and software inventories, least-privilege access, secrets management, vulnerability and dependency management, secure configuration, network controls, backups where applicable, and security awareness. The difference is that an AI service may add model endpoints, vector stores, prompt templates, plug-ins, data connectors, evaluation tooling, and provider APIs to the attack surface.

Assign an owner for each component and record how it is authenticated, where logs are stored, which administrators can change prompts or models, and how a rollback would work. Include model and prompt changes in the same change-control process used for other production software.

Monitor behavior as well as availability

Traditional monitoring can show latency, errors, capacity, and uptime. AI operations also need signals for unexpected output patterns, policy violations, abnormal data access, prompt or configuration changes, and drift in quality or risk. Define what is logged without collecting unnecessary sensitive content. Protect logs because prompts and outputs may themselves contain confidential information.

Manage dependencies and providers

Document direct and indirect dependencies, including hosted models, libraries, retrieval systems, data pipelines, plug-ins, and identity providers. A service can remain operational while a dependency changes its model, terms, region, safety filter, or retention behavior. Set notification and review expectations with suppliers, and keep a tested plan for disabling or replacing a provider.

Develop privacy, data, and supplier-risk skills

Trace data before it reaches an external service

For each integration, draw the data path from source to model, storage, logging, human reviewer, and downstream system. Classify the information at each point. Staff should be able to answer whether prompts and outputs are retained, used to improve a provider’s service, transferred across borders, accessible to support personnel, or recoverable after deletion.

Use data minimization, redaction, tokenization, access controls, and retention limits where they reduce exposure. Do not assume that a private user interface, an enterprise label, or an API endpoint automatically provides the required protection; verify the actual configuration and contract.

Make procurement and due diligence part of engineering

NIST’s Generative AI Profile, published July 26, 2024, identifies due diligence, software bills of materials, service-level agreements, and attestation reports as possible transparency and risk-management measures for third-party generative AI. Teams should know what each document establishes and what it does not. An attestation may describe a control environment without proving that a particular model is accurate for your use case.

Procurement, security, privacy, and the technical owner should agree on questions about data use, subcontractors, incident notification, access, audit evidence, model and version changes, deletion, service continuity, and exit assistance. Record unanswered questions as explicit risks with an owner and review date rather than treating silence as approval.

Learn risk assessment and context-specific evaluation

Connect the assessment to the real decision

Describe the intended use, affected people, assets, decisions, human oversight, and plausible harms before selecting tests. A low-impact internal drafting tool may need basic accuracy and confidentiality checks. A service supporting safety-sensitive operations, employment decisions, financial actions, or access to essential services needs stronger evidence, tighter controls, and a clearly defined human decision maker.

Assess both the model and the surrounding system. Risks can arise from data selection, retrieval content, permissions, prompt construction, user interface design, automation, or an operator misunderstanding an output. Record assumptions, confidence, residual risk, and conditions under which the assessment must be repeated.

Special offer. See more information about Outbyte and uninstall instructions. Please review EULA and Privacy policy.

Design tests that resemble production

NIST’s Generative AI Profile cautions that current pre-deployment testing may be inadequate or mismatched to deployment. A benchmark or anecdotal demonstration does not guarantee validity or reliability in a real-world context. Test representative inputs, edge cases, adversarial prompts, unavailable dependencies, ambiguous requests, and likely misuse. Include language, accessibility, and domain-specific cases when they affect the users or decisions involved.

Define acceptance criteria before testing. Examples include factual accuracy against a reviewed reference set, refusal of prohibited requests, protection of confidential fields, predictable handling of missing information, safe failure when a connector is unavailable, and a clear escalation path. Keep test data, version identifiers, configuration, results, and reviewer decisions so a later change can be compared with the prior baseline.

Evaluate continuously after release

Production evidence should feed back into the assessment. Monitor incidents, user reports, drift, changes in input distributions, provider notices, and control failures. Re-evaluate after a model, prompt, connector, policy, data source, or business process changes. Treat uncertainty as information to manage, not as a reason to claim that a service is safe or unsafe in the abstract.

Build governance and incident readiness

Turn policy into operating decisions

An acceptable-use policy should state which services and data classes are approved, who may authorize exceptions, what human review is required, and how records are kept. Governance should also cover impact assessments, ownership, change approval, retention, access reviews, and periodic control checks. Adapt existing security and risk processes rather than creating parallel paperwork that no team maintains.

Special offer. See more information about Outbyte and uninstall instructions. Please review EULA and Privacy policy.

Prepare for AI-specific incidents

Define triggers and contacts for suspected data exposure, prompt injection, unauthorized tool use, harmful output, model or provider change, compromised credentials, and unexplained quality degradation. The response plan should say how to preserve evidence, restrict access, disable an integration, switch to a fallback process, notify affected functions, and resume service safely.

Run exercises with the people who would actually respond. A tabletop scenario might involve a retrieval connector exposing restricted documents, a provider changing output behavior without sufficient notice, or an automated workflow acting on an unsafe result. Capture decisions, gaps, and follow-up owners.

Map skills to roles and service exposure

Use responsibility, exposure, and assurance need as the main axes for prioritization. The following map is a practical synthesis of NIST’s AI RMF, CSF, and NICE guidance rather than a universal NIST taxonomy.

Role or responsibility Priority skills Evidence of capability
Service operator or support engineer Service literacy, access administration, configuration, logging, troubleshooting, user guidance, and escalation Can explain the data flow, apply a safe configuration change, diagnose a failed dependency, and follow the incident path
Security engineer Threat modeling, identity and secrets, dependency and third-party risk, monitoring, testing, and containment Maintains controls, reviews attack paths, validates alerts, and demonstrates disablement or rollback
Architect or integration engineer System design, data minimization, isolation, human oversight, resilience, versioning, and evaluation design Produces an architecture and threat model tied to use-case risks and acceptance criteria
Procurement or supplier manager Due diligence, contract terms, service levels, transparency evidence, exit planning, and change notification Maintains a supplier record with open risks, evidence, owners, and review dates
Governance, risk, privacy, or compliance lead Impact assessment, policy, records, regulatory interpretation, accountability, and incident coordination Approves or conditions use based on documented evidence and tracks exceptions to closure
Business owner and everyday user Purpose and limitation awareness, data handling, output verification, critical thinking, and reporting Uses approved workflows, recognizes unsafe output, and provides actionable feedback
Independent reader supportYour contribution helps us test, update, and keep practical guides available for everyone.Support on Ko-Fi

Turn the map into a development plan

NIST describes the NICE Framework as a way to connect tasks, knowledge, and skills to cybersecurity work. Use that approach for AI services: begin with the work that must be done, then identify the knowledge and observable skill needed to do it safely.

What’s actually slowing this PC down?

Pick the symptom - the matching free tool is one click away.

Special offer. See more information about Outbyte and uninstall instructions. Please review EULA and Privacy policy.
  1. Inventory services and workflows. Record owners, integrations, data classes, users, automation, and current controls.
  2. Assign responsibilities. Name who configures, integrates, secures, supports, procures, approves, monitors, and responds for each service.
  3. Rate exposure. Consider internal versus third-party operation, sensitivity of data, integration depth, degree of automation, affected people, and consequences of failure.
  4. Identify gaps. Compare required tasks with demonstrated ability. Separate awareness needs from specialist engineering, assessment, or governance needs.
  5. Practice on the real stack. Use exercises such as tracing a prompt’s data path, rotating credentials, reviewing a provider change, testing unsafe input, and executing a rollback.
  6. Verify and refresh. Require evidence such as a completed assessment, test record, runbook drill, or approved change. Revisit the map when services, threats, or business needs change.

Training can combine short awareness sessions, vendor or platform documentation, security laboratories, tabletop exercises, peer reviews, and supervised production work. A course completion record is weaker evidence than a person successfully performing the task under realistic conditions.

Adjust priorities to the service, not the job title

For a low-risk internal assistant with no sensitive inputs and no automated actions, emphasize service literacy, approved-use rules, verification, and basic reporting. For a third-party API handling confidential information, add data-flow analysis, contract and supplier review, access controls, logging, and exit planning. For a deeply integrated or high-impact system, prioritize architecture, threat modeling, representative evaluation, independent review, human decision authority, incident exercises, and continuous monitoring.

The same employee may need different depth for different services. An operator who safely uses an internal drafting tool is not automatically prepared to administer a model connected to production records. Maintain service-specific permissions and training records instead of granting broad “AI access” based on a general badge.

Avoid common skills-program failures

  • Generic prompt training without system context: knowing how to phrase a request does not teach data handling, access control, evaluation, or incident response.
  • Assuming a vendor document is a complete assurance case: supplier evidence must be matched to your architecture, data, and acceptance criteria.
  • Relying on one benchmark: a benchmark or anecdote may not represent production inputs, users, dependencies, or harms.
  • Separating AI governance from normal IT operations: inventory, patching, identity, monitoring, and change management still apply.
  • Training once and freezing the plan: models, providers, threats, workflows, and organizational needs change.
  • Leaving accountability vague: if no person owns approval, monitoring, and response, a policy cannot compensate for the gap.

Keep the capability model current

Review the service inventory, role assignments, assessments, exercises, incidents, and open supplier questions on a defined cadence and after material change. NIST Special Publication 1308, published in March 2026, frames workforce planning as continuous adaptation to evolving technologies and threats. That principle matters for AI services because the required skills can change when a provider adds a connector, a model version changes, an internal workflow becomes automated, or the organization begins handling more sensitive data.

Special offer. See more information about Outbyte and uninstall instructions. Please review EULA and Privacy policy.

Use the NICE Framework and the CSF to keep task ownership and cybersecurity outcomes connected, while using the AI RMF and its Generative AI Profile to structure AI-specific risks, impacts, testing, and governance. NIST does not present CSF 2.0 as a complete AI framework; it points to existing CSF outcomes as useful for AI-related cybersecurity and to complementary AI RMF and Cyber AI work.

The result should be a living capability map: each AI service has named owners, each critical task has a person who can perform it, each material risk has evidence and an accountable decision maker, and the learning plan changes when the service or its consequences change.
