Businesses should choose an AI integration platform by starting with the workflows, systems, data and users it must connect—not by counting connectors or selecting the platform with the most impressive feature list. The evaluation should prove seven things: required integrations work with the right permissions, sensitive data is protected, governance is enforceable throughout the AI lifecycle, quality and operations are measurable, failures have safe fallbacks, the service can change without locking in the business, and total cost and contract terms fit the workload.

No single platform is best for every organization. A reliable decision combines a documented use case, security and legal review, a representative pilot and a contract review that covers data handling, service commitments and exit rights.

Start with the business workflow and system landscape

An AI integration platform is valuable only when it improves a defined process without weakening control of the systems and data involved. Before speaking with vendors, write a short use-case brief that identifies the business outcome, the current process, the people or services involved, the systems of record, data sensitivity, expected volume, acceptable latency and the consequences of an incorrect result.

Inventory every connection

List source systems, destinations, identity providers, databases, queues, document stores, model endpoints and downstream tools. Record which users, applications and AI agents need access, in which direction data flows, and whether the workflow is event-driven, scheduled or initiated by a person. Include dependencies that are easy to overlook, such as approval queues, archival storage, monitoring systems and notification services.

Ask for a demonstrated integration, not a connector count

Require a vendor to demonstrate each important connection with a representative account and realistic permissions. Confirm whether the integration is a native connector, a low-code connector, a direct REST API call, a gateway-mediated route or custom code. Microsoft documentation describes these as distinct patterns: a gateway can centralize authentication, quota governance and routing, while direct API calls and connectors have different implementation and operating implications.

For every required integration, verify the direction of data flow, supported operations, refresh or event behavior, pagination, rate limits, error responses, timeout handling and versioning. API-shape compatibility is not proof of functional compatibility. A connection that can technically send JSON may still fail because it cannot preserve permissions, handle partial failures or meet the required latency.

Evaluate identity, security and data protection

Security should be tested at the level of each human user, application and AI agent. Ask the vendor and your security team to document the controls below, then test them in the pilot rather than accepting a general security statement.

Authentication and least privilege

  • How do human users, services and agents authenticate?
  • Can access be scoped to the minimum roles, records, tools and actions required?
  • Are agent identities governed separately from the employees who configure them?
  • Can permissions be revoked quickly when a user, token, connector or workflow changes?
  • Are privileged actions separated from read-only retrieval and subject to approval?

Microsoft’s Azure security guidance says, “Use Microsoft Entra ID instead of API keys when the Azure service supports it.” That is a vendor-specific recommendation, but the underlying question applies broadly: prefer identity-based, centrally governed access over long-lived shared secrets whenever the target service supports it. Confirm how secrets are stored, rotated and prevented from appearing in prompts, logs or error messages.

Network and infrastructure controls

Check whether private networking, encryption in transit and at rest, customer-managed keys, firewall policy, egress controls and regional processing meet your requirements. Establish which components run in your network and which are operated by the platform provider. A gateway or other mediation layer may simplify routing and quota control, but it also becomes a critical security boundary that needs its own monitoring and failure plan.

Prompts, documents, outputs and logs

Get written answers about what is retained, for how long and in which regions. Cover prompts, uploaded documents, retrieved records, model outputs, traces, evaluation data, support logs and backups. Ask whether customer content can be used to improve a provider’s services or models, whether that setting is configurable, and how deletion requests propagate to replicas and backups.

Determine how sensitive data is discovered and protected. Controls may include classification, redaction, field-level filtering, loss-prevention rules, tenant isolation and separate handling for regulated records. Require audit evidence showing who accessed data, which agent or workflow acted, what was sent to an external model and what result was returned.

Vulnerability and incident response

Review vulnerability disclosure, incident notification, breach investigation, subcontractor controls and evidence retention. NIST’s Generative AI Profile recommends procurement due diligence that addresses intellectual property, data privacy, security and other risks, and it treats assessment of third parties as an ongoing activity rather than a one-time purchase decision.

Use governance as a lifecycle control

Governance is more than an approval meeting before launch. It should define who can create an integration, who owns its risk, what evidence is retained, how changes are approved and how a system is retired.

Apply a recognized risk structure

NIST AI RMF 1.0, released January 26, 2023, is voluntary and intended for organizations of different sizes and sectors. It organizes work into four functions: GOVERN, MAP, MEASURE and MANAGE. NIST identifies trustworthiness characteristics including validity and reliability, safety, security and resilience, accountability and transparency, explainability and interpretability, privacy and fairness.

NIST cautions that “Addressing AI trustworthiness characteristics individually will not ensure AI system trustworthiness; tradeoffs are often involved, rarely do all characteristics apply in every setting, and some will be more or less important in any given situation.” Use the framework to build an auditable checklist, then tailor the weighting to the consequence of the particular workflow. A low-risk drafting assistant and an automated benefits decision should not have identical approval, testing or human-review requirements.

Special offer. See more information about Outbyte and uninstall instructions. Please review EULA and Privacy policy.

Define ownership and human review

For each use case, document the accountable business owner, technical owner, security contact and escalation path. Specify decisions the AI may make, recommendations it may provide and actions it must never take without human approval. Define how a person can challenge an output, correct source data and report an incident. Set retention rules for the evidence needed to investigate a disputed result.

NIST reports that an AI RMF profile for critical infrastructure had a concept note released April 7, 2026. Because framework materials and profiles can change, verify the current status and applicability before citing a version in policy or a contract.

Require evaluation, monitoring and operational visibility

A platform should make it possible to prove that a workflow works before launch and to detect when it stops working afterward. Set acceptance criteria before the pilot; otherwise teams tend to judge a polished demonstration rather than measurable performance.

Define measurable acceptance criteria

  • Task quality and the specific error types that are unacceptable.
  • Correct authorization behavior, including denial of requests outside a user’s scope.
  • Latency, throughput and availability under expected load.
  • Cost per completed workflow at realistic usage.
  • Recovery time and data integrity after connector, model or downstream failures.
  • Human-review rates, escalation triggers and rollback conditions.

Test routine cases as well as boundary and adversarial cases appropriate to the workflow. Include malformed inputs, missing permissions, stale records, duplicate events, unusually large documents, provider timeouts and partial downstream outages. Record the input, retrieved context, tool calls, output, reviewer decision and final business result in a way that respects privacy policy.

Check pre-deployment and production capabilities

NIST AI RMF materials discuss production integration testing and ongoing operational activities such as monitoring, testing, incident and error tracking and response. Ask the vendor to show how those activities are performed in the actual service, not just described in marketing language.

Microsoft Foundry documentation describes tracing, evaluations and monitoring, while labeling some observability capabilities as preview. Treat preview status as a procurement risk: verify current availability, service-specific limits, support commitments and whether preview data can be used for regulated workloads. Confirm whether traces include prompts and sensitive payloads, how long they are retained and who can view them.

Monitor change, not only uptime

Track model versions, prompts, retrieval sources, connector versions, policy changes and dependency changes. A workflow can remain available while its quality or authorization behavior silently degrades. Require alerts for unusual error rates, latency, token or usage spikes, denied permissions, retrieval failures and changes in evaluation scores.

Plan for failure, portability and supplier change

Every integration has dependencies: the platform, model provider, connector, identity service, network and downstream application. Ask what happens when each one is unavailable, throttled, changed or retired.

Special offer. See more information about Outbyte and uninstall instructions. Please review EULA and Privacy policy.

Design explicit fallbacks

  • Define whether the workflow pauses safely, routes to another approved model, uses a cached result or goes to a human queue.
  • Set limits for retries, timeouts and duplicate processing so an outage does not create repeated actions.
  • Document which actions are reversible and how to reconcile partial completion.
  • Specify who is notified, within what time and with what diagnostic evidence.

NIST’s Generative AI Profile recommends documenting third-party risks and fallbacks for high-risk dependencies. Ask suppliers to explain their own dependency map, change-notification process and incident communications, then include material obligations in the contract.

Test portability before you need it

Identify the artifacts required to rebuild the workflow elsewhere: prompts, policies, mappings, evaluation sets, logs, schemas, configuration, access rules and business data. Determine which can be exported in usable formats and which are tied to proprietary runtimes. Ask how model or provider changes can be introduced without redesigning every dependent workflow, and test compatibility assumptions instead of relying on a shared API specification.

Independent reader supportYour contribution helps us test, update, and keep practical guides available for everyone.Support on Ko-Fi

Compare total cost and commercial fit

Published prices alone rarely represent the cost of an AI integration. Build a workload model from expected transactions, prompt and document sizes, model choices, environments and retention periods.

Include the full cost stack

  • Platform subscription or service charges.
  • Model inference and embedding usage.
  • API calls, connector executions and data movement.
  • Storage for documents, traces, evaluations and backups.
  • Networking, private connectivity and key-management services.
  • Security, governance and observability tiers.
  • Implementation, testing, migration and integration maintenance.
  • Support, training and the internal staff required to operate the service.

Ask how charges scale by usage, model, environment, user or agent count, integration volume and support level. The available sources do not establish comparable prices or standard contract terms, so do not infer a “typical” rate. Obtain a quote using your own workload assumptions and require the vendor to identify every meter.

Special offer. See more information about Outbyte and uninstall instructions. Please review EULA and Privacy policy.

Review the contract, not just the demo

Verify service levels, support response, maintenance windows, regional availability, retention, subprocessors, data-use rights, audit assistance, breach notification, cancellation, deletion and export. Confirm whether the provider may change models, endpoints or features without notice and what remedies apply if a material change breaks an approved workflow.

Use a consistent comparison framework

Score each shortlisted platform against the same evidence. Weight the axes according to business impact; a regulated workflow may give security and auditability more weight than convenience.

Comparison axis Questions to answer
Integration fit Are required systems supported through proven connectors or APIs? What custom work, limits and maintenance are required?
Identity and access Can users, services and agents receive appropriately scoped, revocable identities and permissions?
Data governance What is processed, retained, logged or used by the provider, and in which regions?
Security controls Are network isolation, secret handling, encryption, auditability and incident processes adequate?
Model and provider flexibility Can the business change models or providers without redesigning all dependent workflows?
Evaluation and monitoring Can teams validate quality before launch and observe failures, changes and costs in production?
Reliability and fallback What happens when the platform, model, connector or downstream application fails?
Operational burden Who builds, governs, updates, supports and troubleshoots each integration?
Total cost and terms What is the expected cost at realistic usage, and what terms govern support, availability, data handling and exit?

Run a practical selection process

  1. Write the use-case brief. State users, workflow, systems, data sensitivity, expected volume, success measures and failure impact.
  2. Set non-negotiable controls. Have security, privacy, legal, architecture and business owners approve identity, network, retention, residency, audit and human-review requirements.
  3. Shortlist on demonstrated fit. Require vendors to show the actual connectors, permissions, event behavior and operating model your workflow needs.
  4. Review documentation and contract terms. Resolve questions about regions, logging, retention, support, service levels, subprocessors, change notices and export before a pilot.
  5. Run a representative pilot. Use realistic data shapes and integration constraints, with predefined routine, boundary and failure tests.
  6. Score evidence and decide. Compare quality, security, implementation effort, operating ownership, portability, total cost and residual risk. Record the decision, owner and reassessment triggers.

Pilot checklist: evidence to demand

  • A working end-to-end path from a real source system to the intended destination.
  • Proof that a user without permission is denied and that the denial is logged.
  • Demonstration of secret rotation, audit records and deletion behavior.
  • Measured latency, error rates, usage and cost under expected load.
  • Tests for malformed data, duplicate events, timeouts, quota exhaustion and downstream outages.
  • A documented human-escalation route and rollback procedure.
  • Export of configuration, evaluation cases, logs and business data in usable formats.
  • Named operational owners and a schedule for reassessing model, connector and supplier risk.

The strongest platform is the one that can provide credible evidence for your specific workflow and risk profile. Connector breadth, a polished interface or a low initial quote cannot substitute for controlled access, measurable behavior, recoverability and terms that preserve your options.
