Open source updates can be difficult because a change rarely affects just one file or one program. It may alter an API, behavior, runtime requirement or dependency, then ripple through several layers of software before reaching an application. Version numbers, release notes and tests help manage that risk, but none can guarantee that an update will work in every environment.
Why an update can be more than a drop-in replacement
An update might add a feature or fix a bug without changing how existing users interact with the software. But it can also change a public interface, alter behavior while leaving the interface unchanged, stop supporting a runtime or platform, or add a dependency that users must install and maintain.
These changes have different consequences. A function whose name or arguments change may require code edits. A behavioral change can be harder to spot: the same code still runs, but produces a different result under a particular input or configuration. A new runtime requirement may prevent the update from working in an environment that the previous version supported.

How dependency chains magnify the work
An application may not depend on a library directly. It might depend on a framework that depends on that library, which in turn depends on other packages. When one component changes, maintainers have to work out which versions of the intermediate components are compatible, whether those components need updates of their own, and whether the application can adopt the resulting combination.
That makes an update a coordination problem as well as a code change. If an intermediate package has not released a compatible version, an application may be unable to take the update without changing or replacing another part of its stack. Dependency-resolution tools can help identify packages and version constraints, but they cannot automatically settle every question about behavioral compatibility or migration effort.
The scale can be substantial. OpenSSF, citing a 2021 Google Security Blog analysis of packages affected by Log4Shell, reports that more than 80% had the vulnerability more than one dependency level deep. A majority were affected five levels down, and some as many as nine. This describes that vulnerability analysis, not all software dependency chains.

Why version numbers do not guarantee a safe upgrade
Versioning conventions communicate a project’s intent, but they are not proof that every consumer will remain compatible. npm documents Semantic Versioning (SemVer): patch releases are intended for backward-compatible fixes, minor releases for backward-compatible features, and major releases for backward-incompatible changes. Its documentation also describes dependency ranges, which let users express what update types they will accept.
That convention is not universal, and even where a project follows it, users still need to understand what changed and how their own application uses the package. Python’s packaging specification allows a flexible version-identifier format. It also supports local version identifiers that downstream integrators can use for patched builds intended to remain API-compatible with an upstream release.
A 2026 systematic literature review identifies the failure of Semantic Versioning as a trust mechanism among ongoing challenges, alongside transitive propagation and information asymmetry. In practice, a version number is one signal. Release notes, an explicit compatibility policy, tests and—when necessary—code inspection provide more context.

Why regressions can be hard to detect
A test can confirm that software builds or that familiar cases still work without covering every input, configuration or combination of dependencies. A change may therefore pass basic checks yet cause a problem in a less common use case. This is especially challenging when an update changes behavior without changing a function signature or other obvious interface.

The review surveyed 97 primary studies across Maven/Java, npm/JavaScript, Python, Web APIs and Linux distributions, and synthesized 43 approaches for detecting breaking changes and 66 strategies for communicating, preventing and recovering from them. Those figures describe the review’s scope, not a universal measure of how often updates fail.
Testing and release discipline reduce the risk but cannot eliminate it. The Linux kernel’s documented cycle has a merge window for new changes followed by a stabilization period focused on fixes. Its documentation says regressions from earlier releases weigh heavily in the decision to make a stable release, while noting that eliminating every known regression is difficult at the project’s scale.

Why maintainers cannot support every version indefinitely
Maintainers have finite time to develop features, review changes, fix defects and keep old branches working. A project must decide which releases it can continue supporting; an old version does not receive fixes forever simply because some users still rely on it.
The Linux kernel’s long-term-support selection depends in part on whether a maintainer has both a need and the time to maintain a release. Python’s developer guidance distinguishes feature branches from maintenance branches and says higher-risk changes are not backported automatically. Its guidance generally expects sibling micro releases to preserve compatibility. As a result, fixes and features may reach different supported versions on different schedules.
What backports solve—and what they leave behind
A downstream distributor may apply a fix to an older version instead of moving users to a newer upstream release that would require a more disruptive migration. Python’s packaging specification describes local versions for downstream patched builds that remain API-compatible with an upstream version. OpenSSF also notes that backports can make security fixes easier to adopt.

A backport is a bridge, not a permanent escape from upgrades. The downstream team must track the patch, maintain it and decide how long to support the older branch. OpenSSF warns that users can remain on old versions when upgrading is impractical, delaying access to fixes; eventually, support for the old version may end.

How users can make updates more manageable
For an application team, the aim is not to avoid updates; it is to understand the change, limit its blast radius and catch problems before release.

- Check both direct and transitive changes. Review which packages will change, the version constraints involved and whether intermediate dependencies need to be updated too.
- Upgrade in a controlled branch. Keep the change isolated enough that a failure can be traced to the update and the previous working state can be restored.
- Test the application, not only the package. Run the application’s own tests against its real configurations and supported environments. Pay particular attention to the ways it uses the updated component.
- Choose a supported path. If a major update is too disruptive, check whether a maintained branch or downstream fix is available and understand who will track and support it.
What makes an update easier to adopt
Maintainers can lower the cost of upgrades by avoiding unnecessary breaks, stating compatibility promises clearly, announcing deprecations, documenting concrete migration steps and staging large changes where practical. OpenSSF emphasizes that changes can sometimes be spread across releases; requiring users to change everything at once makes adoption harder.
There is a trade-off: preserving every old behavior forever can constrain security fixes and new capabilities, while changing interfaces freely strands users. A clear policy and advance notice help users plan, but careful testing and a realistic support lifecycle are still necessary.
