Investors in quantum-computing and other deep-tech startups must answer two linked questions: can the technology achieve useful performance, and can the company turn that performance into something customers will buy and deploy? Raw qubit counts, a single laboratory benchmark, a patent tally or an ambitious roadmap cannot answer either question alone. Serious diligence connects independently checkable technical evidence to a defined customer problem, a credible delivery path, the team’s execution capacity and enough capital to reach the next value-creating milestone.
Why deep-tech investing requires a different diligence model
A conventional software startup can often be evaluated through recurring revenue, retention, growth rate and acquisition efficiency. A deep-tech company may spend years validating a scientific or engineering breakthrough while it is still discovering the product-market fit, manufacturing process and buying process. The World Bank Group’s 2021 work on deep-tech finance notes that conventional indicators such as revenue or traction may not apply cleanly during this phase because technology validation and product-market-fit work can happen simultaneously.
That does not mean an early-stage company is exempt from evidence. It means investors should use a broader set of leading indicators and label them accurately. A university collaboration, a grant, a cloud-access experiment, a paid pilot and repeat production use are different signals. Treating them as interchangeable creates a misleading picture of demand.

For quantum companies, issuer filings are useful for understanding how a company describes its technology and market, but they remain company disclosures rather than independent validation. Investors should seek reproducible demonstrations, customer-side confirmation and evidence from sources that do not depend on the issuer’s own claims.

1. Technical feasibility and defensibility
Define the claimed advantage precisely
Start by asking what the company does that an established classical system, incumbent supplier or competing quantum approach cannot do at comparable cost and reliability. “More powerful” is not a diligence answer. Management should identify the task, the baseline alternative, the measured improvement and the conditions under which the result was obtained.
- Novelty: What scientific, architectural, manufacturing or software insight is genuinely new?
- Evidence: Was the result demonstrated on a working system, a simulation, a prototype component or a production deployment?
- Reproducibility: Can the team, a customer or an independent evaluator repeat the result using documented procedures?
- Durability: What prevents a well-funded competitor from reproducing the result?
Defensibility can come from intellectual property, specialized know-how, system architecture, manufacturing methods, proprietary data or difficult integration work. Patent counts alone do not establish a durable advantage. The Quantum Economic Development Consortium (QED-C) includes intellectual property among the dimensions it tracks, while the World Bank Group describes how intangible assets can be difficult to value in deep tech.
Understand the hardware modality without betting on a declared winner
Quantum companies are pursuing superconducting, trapped-ion, neutral-atom, photonic, solid-state-spin and other approaches. Each creates different questions about control, error rates, scaling, manufacturing, operating conditions, interconnects, software and cost. A 2026 SEC filing discussing the sector states that no modality has yet demonstrated a definitive route to large-scale, fault-tolerant commercial deployment.

This taxonomy is a way to expose dependencies, not a ranking of technologies. The investment question is whether the chosen approach has a credible, financed route from the current demonstration to the customer’s required performance.

Use system-level metrics
Raw qubit count and gate speed can be informative but are insufficient on their own. A Quantinuum SEC-filed registration statement says the company evaluates performance and commercial readiness with system-level measures including fidelity, logical-qubit count, scalability, time-to-solution and full-stack performance. It explicitly presents those measures as the company’s own approach, not an industry-wide standard.
In diligence, request the definition, test conditions and trend for every metric:
- Fidelity: How accurately do operations produce the intended result, and how is it measured across the relevant circuit or workload?
- Logical qubits: How many error-corrected units are available, under what assumptions and with what overhead?
- Scalability: What has improved when the system grew, rather than merely becoming larger on paper?
- Time-to-solution: Does the complete workflow beat the best practical alternative, including setup, data movement and verification?
- Full-stack performance: What happens from user request through compiler, control system, hardware execution and usable output?
Ask for a time series, not a single peak result. A metric that improves only in a carefully selected demonstration may not translate into customer value.
2. Milestones that predict a useful product
A credible roadmap links each technical milestone to a decision a customer or financier can make. The following sequence is a practical diligence framework:

- Replicated technical result: The claimed capability works repeatedly under documented conditions.
- Workload relevance: The result is tested on a problem that a named customer or target segment actually cares about.
- System integration: The workflow includes data preparation, classical computing, orchestration, security and output validation.
- Operational reliability: Performance, uptime, calibration and support requirements are defined for real users.
- Manufacturing or delivery repeatability: The company can provide more than one-off research access.
- Economic proof: A customer can explain the value, budget source and procurement path.
A separate quantum-company filing identifies error correction, scalable manufacturing, useful algorithms and software, classical-system integration, and sustained public and private investment as factors affecting the pace and scale of growth. These are sensible diligence topics because they connect laboratory progress with deployable systems; they are not proof that every competitor faces identical bottlenecks.
3. Customer problem and commercialization
Identify the buyer and the alternative
Require a specific answer to four questions: Who signs the contract? What task are they paying to improve? What do they use today? How will the product be integrated, secured and supported? A technically impressive system with no budget owner or deployment path is still a research project.
Commercialization in quantum computing can involve enterprise deployment, cloud access, professional services, co-development or government programs. The model matters because bespoke research can produce impressive logos without creating a repeatable business.

Ask for deployment requirements, implementation time, security reviews, data-access constraints, usage frequency and the customer’s success metric. A pilot is a useful signal, but it should not be presented as recurring revenue or proven product-market fit.

4. Team and execution capacity
The team must cover more than the founding scientific insight. Depending on the business, diligence may require expertise in physics or engineering, product development, manufacturing or operations, software, security, reliability, regulatory work and enterprise or government sales.
QED-C’s 2026 report, which presents industry data current through the end of 2025, identifies a shortage of people able to bridge disciplines such as quantum physics and engineering or quantum and software development. Use that finding to ask about recruiting, retention, succession and the company’s ability to translate research into product decisions; do not infer that any particular startup lacks the required talent.
- Which critical functions depend on one person?
- Can technical leaders explain trade-offs in customer and financial terms?
- Has the company hired operators who have shipped comparable systems?
- Are incentives aligned with repeatable delivery rather than only milestone publicity?
5. Capital requirements, funding mix and time
Deep-tech ventures can require substantial resources before conventional traction appears. Build a milestone-based financing model rather than asking only how many months of runway remain. For each round, identify the technical and commercial milestone it is meant to reach, its cost, the dependencies outside management’s control and the consequence of a delay.
A 2026 SEC filing reports, attributing the figures to McKinsey, nearly $2.0 billion in quantum-technology startup funding in 2024, compared with about $1.3 billion in 2023. These are secondhand figures reported by that filing, not a 2026 funding estimate or an independently checked quotation from McKinsey.

Separate the funding sources:
- Non-dilutive support: Grants and public programs can extend runway and validate national or strategic interest, but they are not the same as repeatable customer demand.
- Commercial revenue: Examine whether revenue is recurring, project-based, milestone-based or dependent on one sponsored relationship.
- Private investment: Check whether the next round assumes a particular technical result, market condition or government program.
- Strategic capital: Determine whether an investor’s rights, procurement relationship or technical dependency could constrain future financing.
Stress-test the plan for slower error-correction progress, manufacturing yield problems, customer security reviews and a delayed procurement cycle. A company that reaches a technical milestone but cannot finance the following integration phase may still face a financing crisis.

Use the same questions for every company, while adjusting expectations for stage and business model. The axes below are an editorial synthesis of sector, financing, filing and governance material, not a validated scoring model.

Record the evidence behind each assessment and distinguish “demonstrated,” “customer-reported,” “management expects” and “not yet established.” That wording prevents a roadmap from being mistaken for an achieved result.
7. Governance, security and responsible use
Quantum systems can raise questions about sensitive data, cryptography, dual-use capabilities, access controls and social effects. The World Economic Forum’s 2022 Quantum Computing Governance Principles treats responsible design and adoption as a stakeholder concern. Use that framework as governance context, not as legal advice or a technical certification.
Ask whether the company has mapped data handling, security responsibilities, export or procurement constraints, incident response and potential misuse. For software and cloud-access businesses, clarify where customer data is processed and who can operate the underlying system. For hardware businesses, examine supply-chain concentration, facility requirements and recovery plans.
8. A practical investor diligence process
- Write the investment thesis in one sentence. Name the customer problem, the technical edge and the event that would prove the thesis.
- Request a claims register. For every headline claim, ask for the metric definition, test conditions, date, baseline and independent or customer confirmation.
- Map dependencies. Draw the path from component or algorithm to complete system, deployment and paid use.
- Interview the technical lead and the buyer separately. Look for consistent descriptions of capability, limitations and success criteria.
- Inspect the customer funnel. Classify each relationship as research access, grant, pilot, paid pilot, production or renewal.
- Model the next two milestones. Include people, equipment, facilities, manufacturing, software, regulatory work and support costs.
- Stress-test the schedule. Add scenarios for technical underperformance, yield problems, procurement delays and a missed financing round.
- Check the team against the delivery plan. Identify missing disciplines and single points of failure.
- Review governance and security. Confirm that responsible-use and data-handling issues have named owners.
- State what would invalidate the thesis. A clear kill criterion is more useful than an unconstrained promise of future scale.
9. Red flags that deserve a harder question
- Qubit count is presented without fidelity, workload results or a scaling explanation.
- A benchmark has no stated baseline, test conditions, date or reproducibility information.
- Customer logos are listed without describing what was tested, paid for or deployed.
- Grant awards are described as commercial traction.
- The roadmap assumes error correction, manufacturing scale or customer integration without funded intermediate milestones.
- Patent volume substitutes for an explanation of why the advantage is difficult to copy.
- Revenue depends on bespoke services, but the plan assumes product-like margins and repeatability.
- The financing plan reaches only the next demonstration, not the deployment phase that creates customer value.
- Management treats one hardware modality as certain to win despite unresolved sector-wide scaling questions.
What a strong investment memo should conclude
A useful memo should say what has been demonstrated, what remains uncertain, why the customer would pay, how the company will deliver repeatedly and how much capital and time are required. It should identify the evidence that would increase conviction and the evidence that would change the decision. For quantum startups in particular, the strongest case is not “the system has the most qubits.” It is a chain of measured system performance, relevant workload results, credible integration, customer willingness to adopt and a financing plan that survives delays.
