There is no single best end-of-arm tool (EOAT) for every palletizing cell. Choose the tool that reliably supports your actual package, survives the robot’s acceleration and deceleration, meets the required cases-per-minute rate, and releases each load into the pallet pattern without disturbing neighboring cases. Vacuum cups or plates suit sealable carton surfaces; side clamps suit packages that can tolerate controlled lateral pressure; fork-style tools support loads from below; layer and combination heads reduce picks when the process justifies their extra mass and complexity.
The correct choice is established by testing representative packages under production motion, not by selecting a gripper from a catalog. Honeywell describes the objective well: choosing the correct EOAT lets a palletizing or depalletizing system handle a company’s full packaging range. Festo’s guidance is equally direct: no gripping technology is inherently better than another, because the application is the decisive factor.
What an EOAT must accomplish in palletizing
An EOAT is the mechanical and pneumatic or electrical interface between the robot and the package. In a palletizing cycle it must acquire a case, bag, tray, or other load at the infeed, retain it while the robot travels and rotates, place it at the programmed location, and release it cleanly. It also has to tolerate variation in dimensions, weight, surfaces, labels, compression, and package quality.
What’s actually slowing this PC down?
Pick the symptom - the matching free tool is one click away.
Selection therefore involves the entire cell rather than the gripper alone. Tool mass consumes robot payload, vacuum generation or pneumatics affect utilities and maintenance, and the contact method determines whether a damaged or leaking package becomes a dropped-load event. A tool that works on a stationary demonstration may fail when the robot moves at the required speed or when the least favorable SKU arrives.

Compare the main palletizing tooling families
| Tooling family | Best fit | Important design checks | Main trade-offs |
|---|---|---|---|
| Vacuum cups | Cartons and cases with a sufficiently smooth, sealable pickup area | Cup type and spacing, seal quality, leakage, package deformation, vacuum-loss detection, and retention during acceleration | Fast and flexible for suitable surfaces, but porous, dusty, oily, curved, or rough surfaces can leak |
| Vacuum plate or foam-seal head | Multiple contact points on cartons, or rough and embossed surfaces that individual cups cannot seal reliably | Foam compression, airflow capacity, filter maintenance, seal wear, and release timing | Can cover a larger area, but usually adds mass and air demand |
| Side clamp | Slip-top cartons, heavy cases, or packages for which top pickup is unsuitable | Clamp force, jaw material, package stiffness, label clearance, and crush or slip margin | Works without a top seal, but excessive force can deform or damage the package |
| Fork or bottom-support tool | Loads that are more reliably supported from underneath than gripped on top or sides | Entry clearance, fork thickness, load balance, neighboring-case clearance, and release without drag | Provides positive support, but needs an unobstructed insertion path and precise placement |
| Layer-handling head | Processes that move a complete layer of cases or bags in one operation | Total layer mass, pallet and infeed geometry, layer stability, slip sheets, robot payload, and guarding | Fewer picks per pallet, with greater tool mass, reach, and sequence complexity |
| Combination head | Cells handling different package types or integrated bag/carton and slip-sheet sequences | Mode selection, recipe control, changeover, payload in every mode, and failure recovery | One tool can cover more formats, but it is heavier and has more components to maintain |
| Custom or adjustable head | Unusual packages or several approved formats requiring controlled adjustment | Adjustment repeatability, changeover time, recipe validation, collision envelope, and full-SKU cycle performance | Can solve a specific application, but requires engineering and thorough validation |
When vacuum tooling is the best starting point
Vacuum is often the first concept to evaluate for corrugated cases because it can pick from the top without surrounding the package. Flat suction cups perform best on flat, smooth surfaces. Bellows cups accommodate some contour or height variation, while foam sealing can cover rough, embossed, or irregular surfaces. The package’s porosity is critical: a porous carton, woven bag, or dusty surface may leak continuously and require substantially higher vacuum flow.
Design the cup pattern around the package rather than placing cups symmetrically by habit. Contact points should avoid flaps, seams, handles, labels that lift, and weak panels. Check whether the case bows inward under vacuum and whether the center of gravity remains inside the supported area during horizontal travel and rotation. A cup arrangement that holds a full case may still allow a partially filled or damaged case to peel away.
Vacuum failure modes to address
- Insufficient seal: roughness, curvature, dust, oil, moisture, or porosity can prevent the target vacuum from being reached.
- Leakage during motion: hose routing, worn seals, a cracked cup, or a shifting package can reduce holding force after pickup.
- Release problems: residual vacuum can make the case follow the tool, while an overly forceful blow-off can shift the palletized layer.
- Undetected loss: use vacuum sensing and a control response that stops or safely diverts the cycle when retention is not confirmed.
Vacuforce’s application guidance covers cups, foam seals, generators, valves, filters, and complete EOAT design for cartons and bags. Those components still need to be sized and tested for the actual leakage, motion, and maintenance conditions of the cell.

Random freezes, missing sound and display glitches usually trace back to one bad driver. Find and replace yours safely.Free scan · under a minuteWhen a side clamp is preferable
A side clamp is appropriate when the top cannot provide a dependable vacuum seal or when the package is designed to tolerate lateral support. PIAB identifies slip-top cartons and heavy cases among side-clamp applications. The clamp must generate enough normal force to prevent slip at the planned acceleration, but not so much that it crushes corners, bows panels, tears film, or leaves marks.

Measure the usable side area and identify features that can interfere with the jaws: protruding lids, straps, labels, handles, seams, and neighboring cases. Test both the heaviest package and the weakest package. A force setting that is safe for a rigid case can damage a light carton from the same product family. Consider compliant jaw pads or force control when package stiffness varies.
When fork-style or bottom-support tooling wins
Fork-style tooling supports the load from underneath, making it useful when the top and sides are unreliable or when the package’s base is the strongest structural surface. Honeywell lists fork-style tooling as a palletizing family. The forks need enough clearance to enter without catching the conveyor, pallet boards, slip sheets, or adjacent cases.
Check the load’s center of gravity relative to the fork span. A long overhang can tip during acceleration; a short entry can leave the rear of a flexible case unsupported. The release motion is as important as pickup: retracting too early can drag a case out of position, while retracting too late can collide with the next case or the pallet.
Layer-handling and combination heads
Moving a complete layer can reduce the number of robot picks and simplify a high-throughput sequence. It is useful when cases arrive in a stable, known arrangement and the layer can be supported as a unit. The added tooling mass, larger collision envelope, and higher payload demand must be included in robot sizing. Layer heads also need a defined strategy for slip sheets, top sheets, or partial layers.

Combination heads integrate functions such as carton clamping, vacuum-plate pickup, bag gripping, or slip-sheet handling. They are useful when one cell must process materially different packages, but every operating mode needs its own pickup confirmation, payload calculation, release behavior, and recovery procedure. PIAB’s palletizing examples include vacuum plates, carton clamps, and combination bag/carton tooling; Fuji describes application-specific functions including slip-sheet operations.
Seven decision axes that determine the right tool
1. Package geometry and mass
Record length, width, height, mass range, center of gravity, and the accessible pickup envelope. Include partially filled cases and packages with dimensional variation. A nominal drawing is not enough if compression changes the real shape.
2. Surface and structural behavior
For every SKU, document smoothness, roughness, porosity, curvature, dust, oil, moisture, coatings, seams, and labels. Also record case or bag stiffness and the contact pressure it can tolerate. Festo specifically highlights porosity, roughness, curvature, dust, and oil as vacuum-selection variables.
3. Motion and payload margin
Use the robot’s actual acceleration, deceleration, wrist orientation, reach, and tool mass. Calculate payload with the heaviest package and the complete EOAT, including hoses, valves, sensors, jaw pads, and any carried slip sheet. Retention must be demonstrated under the fastest intended motion, not only at a slow teach speed.

- Please Note: To reach 10Gbps speed, keep the cable under 3.3 ft. For USB A Male to USB C adapters, try flipping the USB C connector. USB C Male to USB A adapters support bidirectional 10Gbps transfer within 3.3 ft
4. Required rate and infeed behavior
Define cases per minute, spacing, queue behavior, single-pick or multi-pick operation, travel distance, and release time. A tool that holds securely but needs a long vent or unclamp interval may miss the required rate.
5. SKU range and changeover
Count package formats, changeover frequency, label-orientation requirements, and recipe complexity. An adjustable or combination head is valuable only if adjustment is repeatable and the control system prevents the wrong setting from being used.
6. Pallet recipe and finished-load quality
Specify pallet length and width, layer pattern, stack height, corner clearances, slip sheets, top sheets, and the acceptable placement tolerance. Check whether the tool can approach every position without collision and whether the release leaves a stable, square layer.
Do these 3 things before closing this tab:
1Fix the driver behind crashes, sound loss and screen glitches2Repair Windows errors before they cause bigger problems3Scan for outdated or missing drivers - takes under a minute7. Cell integration and maintenance

A practical selection and validation procedure
- Define the production envelope. List every package format, mass, dimension, surface condition, pallet pattern, slip-sheet operation, target rate, and robot motion that the cell must support.
- Shortlist contact principles. Start with vacuum, clamp, fork, layer, or combination concepts that match the package’s strongest accessible surfaces. Do not eliminate a concept solely because it is common or uncommon in another industry.
- Build or obtain representative tooling. Use the intended cup pattern, foam area, clamp geometry, fork span, sensors, hoses, and control logic. A generic demonstration gripper cannot prove the final design.
- Test the worst cases first. Include the lightest and heaviest packages, the weakest or most deformable package, the roughest or most porous surface, the largest and smallest SKUs, fastest cycle, highest acceleration, and every pallet pattern.
- Measure pickup and travel. Record successful acquisition, vacuum or clamp confirmation, package movement, deformation, slip, dropped-load behavior, and robot payload margin during the complete path.
- Measure release and placement. Verify that the package leaves the tool at the commanded position, does not follow the tool, does not disturb adjacent cases, and produces a stable layer.
- Test abnormal conditions. Simulate a leaking cup, low air pressure, sensor disagreement, misaligned package, missing case, partial layer, and interrupted cycle. Confirm that the robot stops or recovers in a controlled way.
- Document acceptance limits. Record allowable vacuum range or clamp force, package damage criteria, placement tolerance, cycle time, utility consumption, inspection points, and the recovery action for each fault.
This validation approach follows the application variables emphasized by Festo, Fuji, and Vacuforce. It is an engineering test plan, not a performance claim about any particular manufacturer’s product.
Safety and system-level integration
EOAT safety cannot be separated from the robot cell. The integrator should perform the applicable risk assessment for the real installation, including dropped-load hazards, pinch and crush points, tool retention, guarding, access control, interlocks, emergency stops, and control behavior after a fault. ISO identifies ISO 10218-1:2025 as the industrial-robot safety-requirements standard, Part 1; the standard’s existence does not by itself establish compliance for a particular machine or jurisdiction.
Fuji’s system descriptions include safety fencing and controls as cell components. In practice, the safety design should also consider stored vacuum or pneumatic energy, a package retained after power loss, a package released during a protective stop, and maintenance access to cups, filters, jaws, forks, and sensors. The final safeguarding category and validation method depend on the installation, risk assessment, and applicable local requirements.

Common selection mistakes and corrections
- Choosing by package name alone: Two cartons with the same dimensions can have different coatings, porosity, stiffness, or flap construction. Test the real packaging.
- Ignoring dynamics: Static holding force does not prove retention during acceleration, rotation, or emergency stopping. Validate the fastest planned motion.
- Using excessive clamp force: More force can increase damage rather than reliability. Establish the minimum force that prevents slip for each package class.
- Underestimating tool mass: A multi-function head can consume payload needed for the heaviest case. Include all components in the robot load calculation.
- Testing only the best-looking samples: Include weak, dusty, damp, misshapen, and partially filled packages within the production specification.
- Forgetting release behavior: Pickup success is irrelevant if residual vacuum, jaw drag, or fork withdrawal disturbs the pallet pattern.
- Treating a vendor example as a guarantee: Honeywell, Festo, PIAB, Fuji, and Vacuforce provide useful application guidance and products, but their examples do not replace an application-specific demonstration.
How to make the final choice
Choose vacuum when the package offers a reliable seal and you value a compact, top-down pickup. Choose a side clamp when top access is poor but the package can withstand controlled lateral pressure. Choose forks when the load is best supported from below and entry clearance is available. Choose a layer or combination head when the throughput, package mix, and pallet sequence justify the added payload and controls. Choose a custom or adjustable design when standard contact points cannot cover the approved SKU range.
Fuji reports more than 16,000 palletizing systems worldwide as of 2026; that is a company-reported installed-base figure, not an independent comparison and not evidence that one tooling family is superior. No independent, directly comparable statistic establishes a universal success rate, cycle-rate advantage, or market winner among vacuum, clamp, fork, and layer tooling. The defensible decision is the one demonstrated with your packages, motion, utilities, pallet recipes, and safety controls.
