Short answer: Paint-company profit is the result of realized selling prices and sales volume minus raw materials, manufacturing, freight, selling and administrative costs. Product mix, end-market demand, productivity, restructuring, currency and portfolio changes can materially alter earnings even when sales are flat. Fiscal 2025 results from PPG and Sherwin-Williams show why price, volume and material costs must be read together rather than treated as independent profit switches.

Start with the profit bridge

The basic revenue equation is simple: realized price multiplied by volume equals sales. Profit is what remains after the company pays for the materials and activities needed to make, distribute and sell those products. In practice, management reports usually separate several effects:

  • Price: list-price increases, discounts, surcharges, contract resets and customer-specific pricing.
  • Volume: the quantity sold, often discussed as organic volume so acquisitions, divestitures and currency do not obscure underlying demand.
  • Mix: the blend of premium and value products, geographies, channels and end markets. Two gallons of paint do not produce the same profit if one is a specialty coating and the other is a lower-priced architectural product.
  • Costs: raw materials, factory labor, energy, freight, packaging, selling expenses and corporate overhead.
  • Operating actions: productivity projects, restructuring, plant changes, acquisitions, divestitures and portfolio pruning.

A company can therefore report higher sales but lower earnings if costs rise faster than prices, if customers shift toward lower-margin products, or if fixed costs are spread over fewer units. Conversely, flat sales can produce better profit when pricing, mix and productivity improve.

How pricing changes profit

Higher realized prices generally increase revenue per unit and can expand gross profit when volume and costs hold up. The relevant measure is realized price, not a published list price: rebates, promotions, freight terms and customer contracts determine what the company actually collects.

Pass-through is not automatic

Paint makers often try to recover higher input costs through price increases, but timing and customer response matter. A price announcement may take months to reach all contracts, and customers may delay projects, switch products or buy less. Indexed industrial contracts can work in the opposite direction. PPG said price improvement in several businesses was partly offset by lower selling prices on some index-based industrial contracts, where contract formulas reduced prices when the relevant index moved. See PPG’s 2025 Form 10-K.

Price can lift sales while hurting volume

If a price increase causes a larger percentage decline in units, revenue and profit may fall. Even when volume holds, customers can change specifications or buy a cheaper product, creating an unfavorable mix. The useful question is not “Did prices rise?” but “Did the net price gain exceed lost volume, discounts and mix deterioration?”

PPG’s fiscal 2025 results illustrate the need to separate the effects. Organic sales rose 2%, with the company attributing a 1% increase to selling prices and a 1% increase to sales volume. That is an organic measure; reported sales also reflected currency and portfolio effects.

How volume changes profit

More volume can increase sales and improve utilization of plants, warehouses, delivery routes and sales infrastructure. Many of those costs are fixed or semi-fixed in the short run, so additional units can contribute disproportionately to operating profit once variable costs are covered. The reverse is also true: weak demand can leave capacity underused and raise the cost per unit.

Volume is end-market specific

Paint demand is not one market. New construction, repainting, automotive repair, aircraft, industrial equipment, marine infrastructure and protective coatings follow different cycles. PPG reported strong demand in aerospace and protective and marine coatings during 2025, while lower automotive-refinish volumes and weaker architectural project spending pressured other areas. Those observations come from PPG’s 2025 annual-report materials; they should not be treated as a universal demand pattern for every manufacturer.

Volume quality matters

Volume measured in gallons, liters or shipments does not reveal the cost to serve the order. A large, low-margin contract may consume production capacity, special packaging and technical support. A smaller specialty-coatings order may generate more contribution per unit. Check volume together with product mix, channel, geography and segment margin.

Why raw materials are a central profit lever

PPG states in its 2025 Form 10-K: “Raw materials represent PPG’s single largest production cost component.” The filing identifies resins, solvents, reactants, titanium dioxide, additives, epoxy and pigments among significant inputs. These materials affect gross profit when their prices or availability change faster than selling prices.

Material costs do not move in lockstep with crude oil

Some coating inputs are several production steps downstream from crude oil, natural gas or other feedstocks. Their prices also depend on inventories, supplier capacity, industry utilization, currency, regulation, tariffs and global supply and demand. A fall in crude oil therefore does not guarantee an immediate or equal fall in a paint maker’s input basket.

Supply strategy can reduce, not eliminate, exposure

PPG describes using supply contracts, multiple sources and alternative materials or technologies to manage risk. Those tools can improve continuity and bargaining position, but they may carry qualification costs, minimum-volume commitments or technical limits. A second supplier is not always interchangeable for a coating that must meet a precise performance specification.

Watch the timing gap

Material prices can change before a company can adjust customer prices. The resulting margin squeeze may appear in one quarter and reverse later if contracts reset or inventory bought at a higher cost is consumed. Inventory accounting, hedging and purchase commitments can also change the timing of reported cost effects, so a single quarter is not a complete measure of structural exposure.

Other costs and operating actions that move earnings

Raw materials are only one part of the cost base. The following items can raise or lower profit independently of sales:

Special offer. See more information about Outbyte and uninstall instructions. Please review EULA and Privacy policy.
  • Manufacturing productivity: yield improvements, automation, labor efficiency, energy management and reduced waste lower the cost per unit.
  • Wages and overhead: labor agreements, maintenance, information technology, insurance and corporate functions can inflate even when factory output is stable.
  • Freight and logistics: fuel, carrier rates, warehouse locations and delivery frequency affect the delivered cost and the customer’s willingness to accept a price increase.
  • Restructuring: plant closures, workforce reductions and network consolidation may create one-time charges but produce future savings.
  • Currency: exchange rates change the translated value of overseas sales and costs and can alter local competitiveness.
  • Acquisitions and divestitures: reported growth may reflect a business bought or sold rather than stronger demand in continuing operations.
  • Mix and portfolio decisions: exiting a low-margin product can reduce sales while improving profitability; adding a specialty line can do the opposite initially if launch costs are high.

PPG’s 2025 release said adjusted net income declined partly because of mix and overhead and other cost inflation, with offsets from selling prices, manufacturing productivity and restructuring savings. That is a company-specific example, not a standard margin bridge for the entire industry.

Sherwin-Williams cost structure Cost of goods sold $12,058.8 million; SG&A $7,695.0 million Shows the scale of costs below revenue These consolidated amounts are not directly comparable with PPG’s segment margins or adjusted measures.

How to analyze a paint company’s profit drivers

  1. Start with reported sales. Record the fiscal period, currency and whether the number is consolidated or segment-level.
  2. Build the organic bridge. Separate price, volume, acquisitions, divestitures and currency. Do not call reported growth “demand” until those effects are removed.
  3. Check mix. Identify which products, regions, channels and end markets grew. A favorable specialty mix can raise profit without a large sales increase.
  4. Trace gross profit. Compare selling-price changes with raw-material, freight, labor, energy and manufacturing-cost movements. Look for management’s explanation of timing and pass-through.
  5. Review operating expenses. Separate recurring SG&A from restructuring, impairment, acquisition and divestiture items. Then distinguish reported earnings from adjusted earnings and list every adjustment.
  6. Test utilization and capacity. Ask whether volume is sufficient to absorb plants, warehouses and technical resources, or whether weak demand is creating under-absorption.
  7. Read the outlook as an outlook. Statements about expected 2026 material costs, demand or savings are management forecasts, not settled results.

Why company portfolios make comparisons difficult

A decorative-paint-heavy business may be driven by housing turnover and contractor traffic, while an industrial-coatings business may depend on aircraft production, automotive output, infrastructure projects or factory maintenance. Geographic exposure changes currency and regulation risks; distribution through company-owned stores differs from sales through independent distributors; and specialty formulations may require more technical service but command higher prices.

Special offer. See more information about Outbyte and uninstall instructions. Please review EULA and Privacy policy.

For that reason, do not infer a typical industry price elasticity, raw-material sensitivity or margin response from one company’s filing. Use the framework consistently, then compare companies only after aligning fiscal periods, segment definitions, reported versus adjusted figures, and organic versus acquisition-driven growth.

Common analytical mistakes

  • Assuming every price increase expands margin: volume losses, discounts, indexed contracts, mix and wage inflation can absorb the benefit.
  • Treating lower material costs as the whole story: gross profit may improve while earnings fall because volume, mix, currency or restructuring costs moved adversely.
  • Using crude oil as a complete input proxy: many coating chemicals are downstream products with their own supply-and-demand cycles.
  • Comparing gross margins without matching scope: segment composition, distribution models and accounting presentation differ.
  • Confusing adjusted and reported earnings: an adjusted figure can exclude restructuring or other items that still affect cash and shareholder returns.
  • Reading one quarter in isolation: inventory timing and contract lags can delay both cost inflation and price recovery.

The most reliable conclusion comes from a bridge: identify what happened to price and volume, then explain mix, raw materials, labor, overhead, productivity, restructuring, currency and portfolio changes. Fiscal 2025 PPG and Sherwin-Williams results demonstrate that sales growth alone is not a profit forecast; the quality and cost of that growth determine the earnings outcome.
