Hard-drive stocks move on expectations for future cloud-storage demand, exabytes shipped, price per terabyte, product mix, areal-density progress, factory utilization, free cash flow and capital returns. The same operating variables determine gross margin: a fuller mix of high-capacity nearline drives and firm pricing generally lifts it, while weak demand, discounting, cancellations or idle factories compress it. Macroeconomic conditions, tariffs, interest rates, customer concentration and competition from SSDs can amplify either direction.

Why cloud and mass-capacity demand set the cycle

Most modern HDD economics are tied to the amount of data that cloud providers and hyperscale operators must store. Western Digital describes HDDs as critical infrastructure for cloud data centers, while Seagate’s fiscal-2025 results show how concentrated the opportunity is: mass-capacity products generated 81% of Seagate revenue. These drives are used for large, less frequently accessed data sets where capacity and total cost of ownership matter more than the lowest possible access latency.

Artificial-intelligence workloads affect HDD demand indirectly as well as directly. Training and inference generate more data, and valuable data must be retained for compliance, model improvement, backup and future analysis. Seagate CEO Dave Mosley said in the company’s 2025 investor event that “technology innovation and AI are fueling exponential data growth and driving demand for the hard drive storage industry.” In the company’s fiscal-2026 results, he described AI-driven data creation and its value as a source of durable long-term mass-capacity demand.

That does not make every AI announcement immediately positive for HDD shares. Investors look for evidence that data-center operators are ordering drives, accepting planned price increases and installing capacity on schedule. A surge in announced servers without corresponding storage purchases can leave the near-term HDD cycle unchanged.

How shipments and pricing translate into revenue

Two variables must be read together: the number of exabytes shipped and the price received for each terabyte. A lower price per terabyte can coexist with higher revenue if capacity volumes rise faster; a higher price can fail to help if customers defer purchases.

Seagate metric Fiscal 2024 Fiscal 2025 What changed
Total exabytes shipped 398 exabytes 595 exabytes Capacity shipped increased by 197 exabytes, or about 49%, year over year.
HDD price per terabyte $15 $14 The reported average declined by $1 per terabyte.
Revenue $6.551 billion $9.097 billion Revenue rose 39% despite the lower reported price per terabyte.
Mass-capacity share of revenue Not stated 81% Fiscal-2025 mix was dominated by mass-capacity products.

These figures are Seagate Technology’s fiscal-year results for 2024 and 2025. The revenue increase came from substantially greater mass-capacity volume, nearline-cloud demand and favorable pricing actions, which more than offset the lower average price per terabyte. The lesson for shareholders is to avoid treating an average selling-price change as a stand-alone signal. Product capacity, interface, customer, contract terms and mix can all move the reported average.

What to monitor in a quarterly release

  • Exabytes or areal capacity shipped: rising exabytes indicate that customers are absorbing more storage, even if unit counts are flat because each drive is larger.
  • Price per terabyte and pricing actions: stable or improving pricing suggests supply is disciplined; sharp declines can indicate competition or excess inventory.
  • Nearline and mass-capacity mix: a larger share of high-capacity cloud drives usually carries different economics from client, consumer or legacy products.
  • Backlog and customer deployment timing: cloud orders can be postponed when a customer’s data-center build is delayed, so management commentary on schedules matters.

Why gross margins swing so sharply

Gross margin is revenue less manufacturing cost, expressed as a percentage of revenue. For HDD makers, the percentage can change quickly because factories, heads, media and test equipment have high fixed costs. When plants run below efficient utilization, those costs are spread over fewer drives. When demand recovers, the same factories can produce more revenue without a proportional increase in fixed cost.

Seagate’s fiscal-2025 gross margin was 35%, up from 23% in fiscal 2024. The company attributed the improvement to product mix and pricing, lower supply-related cancellation fees, and the absence of prior factory-underutilization and accelerated-depreciation charges. Each item matters:

Margin driver Effect on gross margin How an investor can identify it
Product mix High-capacity enterprise and nearline drives can improve the mix relative to lower-value products. Management reports mass-capacity revenue, capacity shipped and customer demand.
Pricing Price increases or reduced discounting raise revenue faster than unit cost. Look for price-per-terabyte trends and comments on pricing actions.
Cancellation fees Customer order cancellations can create charges for committed supply; fewer cancellations remove that burden. Read the margin bridge and discussion of supply commitments.
Factory utilization Idle capacity leaves fixed costs underabsorbed; fuller plants improve cost absorption. Check utilization commentary and unusual underutilization charges.
Accelerated depreciation Writing down equipment faster raises current cost and lowers margin. Separate one-time or restructuring charges from recurring manufacturing cost.

A high margin in one quarter is not automatically a new normal. If it depends on a one-time absence of charges, an unusually favorable mix or temporary pricing, the next downturn can reverse part of the gain. Conversely, a weak quarter caused by planned factory transitions may not represent the long-term cost structure.

Density technology is an economic variable

Increasing the number of terabytes on each platter or drive changes the economics of a data center. Customers can install more capacity in the same rack footprint, with fewer enclosures, motors, controllers and maintenance events per stored terabyte. The manufacturer can also ship more exabytes without increasing drive count at the same rate.

HAMR and Seagate’s Mozaic platform

Seagate presents heat-assisted magnetic recording (HAMR) and its Mozaic platform as technologies for increasing areal density. The investment question is not simply whether a new recording method works in a demonstration. It is whether the technology reaches reliable volume production, earns customer qualification and lowers the customer’s cost per stored terabyte after accounting for the drive, power, cooling and deployment cycle.

Western Digital’s enterprise-density focus

Western Digital emphasizes high-capacity enterprise HDD reliability, scalability and low total cost of ownership. Its roadmap is economically valuable when greater density arrives with acceptable field reliability and predictable supply. A delayed qualification, lower-than-planned yield or reliability issue can postpone revenue and increase manufacturing cost even when long-term demand remains strong.

Technology therefore affects both growth and margin. A successful density transition can support premium pricing and better capacity economics; a difficult transition can create scrap, rework, qualification expense or temporary underutilization.

Utilization, supply discipline and the inventory cycle

HDD manufacturers must decide how much media, heads and finished-drive capacity to build before customers take delivery. Producing too little risks lost sales and expedited costs during a cloud buildout. Producing too much leaves inventory, idle equipment and potential cancellation fees when customers defer orders.

Investors should distinguish an industry-wide demand change from a customer-specific inventory correction. A broad correction usually appears in several indicators at once: lower exabytes, weaker pricing, rising channel inventory and reduced factory utilization. A customer timing issue may reduce one quarter’s shipments while leaving the longer-term capacity plan intact. Management’s comments on order visibility, backlog and committed supply help separate the two cases.

Free cash flow and capital allocation influence valuation

Revenue and gross margin show operating momentum, but shareholders ultimately value the cash a company can generate after capital spending. HDD production requires ongoing investment in media, heads, recording technology and factories. Free cash flow is strongest when demand is firm, utilization is high and capital spending is controlled.

Seagate reported $12.2 billion of fiscal-2026 revenue and $3.1 billion of fiscal-2026 free cash flow. It also reported returning $810 million to shareholders through dividends and repurchases in that fiscal year. Those figures indicate how a mature hardware company can combine cyclical growth with capital returns, but they should be evaluated against debt, required technology investment and the sustainability of the demand environment.

Western Digital’s fiscal-fourth-quarter 2025 release announced a $2.0 billion share-repurchase authorization, a dividend and $2.6 billion of debt reduction. Debt reduction can lower interest burden and financial risk; buybacks can increase per-share value when shares are repurchased below intrinsic value, but they can also reduce balance-sheet flexibility if the cycle turns down.

Seagate and Western Digital: what to compare

Both companies are exposed to cloud and mass-capacity HDD demand, yet their reported figures are not interchangeable. Western Digital’s 2025 separation from Sandisk changed its reported mix, so historical comparisons that span the separation require care.

Macro risks that can reverse the cycle

Western Digital identifies pricing pressure, tariffs, inflation, interest rates, recession, manufacturing disruption, customer changes and alternative storage technologies as material risks. Each can affect the stock through a different channel:

  • Recession and interest rates: cloud providers may delay data-center construction, while higher rates reduce the value investors place on distant cash flows.
  • Tariffs and inflation: higher component, logistics or energy costs can reduce gross margin unless pricing keeps pace.
  • Customer concentration: a small number of hyperscale buyers can make one customer’s inventory policy visible in companywide results.
  • Manufacturing disruption: a factory, supplier or qualification problem can reduce exabytes and raise expedite or rework costs.
  • SSD and NAND substitution: solid-state storage can displace HDDs where latency, power or physical density outweigh HDD cost-per-terabyte advantages. The pace differs by workload; large, capacity-oriented archives remain more price-sensitive.
  • Technology execution: a competing recording method or a delayed density transition can change expected pricing, capacity and capital spending.

A practical framework for reading an HDD earnings report

  1. Start with demand: record exabytes shipped, cloud or nearline commentary, customer order timing and any change in backlog.
  2. Check the mix: determine whether growth came from high-capacity mass storage, lower-capacity products or a one-time customer program.
  3. Separate price from volume: compare price per terabyte with exabytes shipped; rising revenue requires understanding which variable did the work.
  4. Reconcile gross margin: identify pricing, mix, utilization, cancellation fees, depreciation and other unusual items in management’s bridge.
  5. Test cash quality: compare free cash flow with operating income, capital expenditure, inventory and working-capital changes.
  6. Review the balance sheet: note debt maturities, buybacks, dividends and whether capital returns compete with density-roadmap investment.
  7. Stress the downside: ask what happens if cloud orders slip, price per terabyte falls, a plant runs below capacity or SSD adoption accelerates.
  8. Compare guidance with history: management confidence matters, but guidance should be checked against prior misses, customer concentration and the length of qualification cycles.

What management guidance can and cannot tell you

Guidance is most useful when it is tied to observable operating measures. Seagate’s fiscal-2026 commentary included a view that momentum would continue into 2027, with CEO Dave Mosley saying, “Our performance is being driven by robust cloud data center demand and disciplined execution, and we see the momentum continuing in 2027.” That is a management outlook, not a guaranteed industry forecast. Investors should test it against customer deployments, exabyte orders, pricing and factory utilization in subsequent quarters.

Similarly, a statement that Cloud is the largest addressable market, as Western Digital’s CFO Kris Sennesael made in the fiscal-2025 results, identifies where opportunity is concentrated but does not specify next quarter’s revenue or margin. The useful follow-up questions are whether customers are expanding capacity, whether orders are contractually visible, and whether the company can supply that demand without sacrificing price or incurring excess capital cost.

Putting the drivers together

Hard-drive shares generally perform best when cloud customers increase exabytes, high-capacity mix improves, pricing remains disciplined, density technology qualifies on schedule and factories operate near efficient utilization. Those conditions raise revenue, gross margin and free cash flow at the same time. The reverse combination—deferred cloud builds, falling price per terabyte, weak mix, idle plants or a technology delay—can pressure all three financial measures and lead investors to lower estimates before the income statement fully reflects the downturn.

The most informative analysis therefore connects the physical unit of storage to the financial outcome: exabytes explain volume, price per terabyte explains monetization, mix and utilization explain margin, and free cash flow plus capital allocation explain how much value reaches shareholders. No single AI announcement, quarterly margin or buyback authorization can substitute for that complete cycle view.
