A gold mine moves from construction to production through a coordinated handover: the mine must expose and supply ore, the process plant and supporting infrastructure must be tested, and trained people and operating systems must be ready. Construction completion alone is not production. Commissioning typically advances through verification, dry and water tests, ore processing and first product, then ramp-up toward specified performance. The sequence and timing depend on the project.

What has to be ready before a mine can produce gold?

Production depends on several connected workstreams, not just a finished processing plant. The mine must deliver suitable ore; the plant must be complete and functional; utilities and tailings systems must support continuous operation; and the owner must be able to operate and maintain the facility safely. A delay in one workstream can hold back the whole transition even when other areas appear finished.

These workstreams are connected, but they do not necessarily finish at the same time. Mine development and plant construction may proceed in parallel, for example, yet the plant cannot process ore until it is commissioned and feed is available. Likewise, a process circuit may be physically installed but still depend on power, water, tailings capacity and trained operators before it can run as intended. Readiness is therefore a coordinated set of conditions, not a single construction sign-off.

Mine access and a reliable ore supply

In an open-pit mine, pre-production stripping removes waste to expose ore. An underground mine needs development and access work before ore can be mined and hauled. In either case, the mine plan must provide feed for commissioning and early operation. That may involve mining and stockpiling ore before the full processing circuit is ready.

Predictive Discovery’s 2025 Bankan feasibility study identifies development of the GBE pit and underground workings as the project schedule’s critical path. This is a reminder that mine access and ore availability can govern the schedule even while plant construction proceeds in parallel. The study’s planned sequence and dates are project-specific assumptions, not general construction benchmarks. Predictive Discovery’s project information

Stockpiles can create a buffer between mining and processing. In a 2026 Kurmuk commissioning update, Allied Gold reported about 1 million tonnes stockpiled and said it planned to increase the total to nearly 1.5 million tonnes—described by the company as three months of feed ahead of full circuit commissioning. Those figures are company-reported project data, and the larger stockpile was a plan, not an achieved result. Allied Gold’s project information

When reviewing a stockpile claim, distinguish ore already on the ground from a target that remains planned, and note what the stated tonnage is intended to cover. Kurmuk’s reported three-month feed description is specific to that company’s project update; it is not a general stockpile requirement for every mine. The relevant question is whether the project’s actual ore supply and schedule align with the needs of its commissioning and early operating plan.

Processing plant and supporting infrastructure

The processing plant contains the crushing, grinding and recovery circuits needed to turn mined ore into a saleable product. But the plant cannot operate in isolation. Its dependencies can include reliable power and water, roads, accommodation, laboratories, workshops, communications and a tailings storage facility. Each must be built, tested and integrated with the operating plan.

Diamba Sud’s project description illustrates the distinction between the process route and the broader infrastructure package. It describes a conventional crushing, milling, gravity and carbon-in-leach route, alongside separate plans for water, tailings, power and site facilities. The process flowsheet explains how ore is treated; the infrastructure determines whether that process can be run at the site. Chesser Resources’ Diamba Sud project description

This is a practical distinction when interpreting construction progress. A headline about the plant does not by itself establish that the supporting services or tailings arrangements are ready. Check whether updates address the plant circuits and the site systems that must support their operation. The available project descriptions identify these as dependencies, but they do not establish a single universal infrastructure checklist or design that applies to every mine.

People and operating systems

Operational readiness starts before first production. The owner needs enough trained staff to take over the facility, along with procedures and systems for day-to-day work. Bankan’s 2025 feasibility study calls for significant operational staff to be engaged before production and identifies readiness tasks that include work practices, maintenance and shutdown plans, spare parts and consumables, warehouse and asset records, and operating systems. Equipment may be physically complete while these capabilities are still being put in place. Predictive Discovery’s project information

That preparation matters because the owner’s team must ultimately run and maintain the facility, not merely observe its construction. Hiring and training, maintenance planning and the availability of spares and consumables are part of the transition, alongside equipment testing. A project update focused only on installed equipment leaves unanswered whether the operating team, work practices and records needed for handover are also ready. The Bankan study identifies these areas as readiness work; it does not prescribe a universal staffing number or a one-size-fits-all training schedule.

How does commissioning turn construction into operation?

Commissioning is a staged sequence of checks and tests, not a single date on a project schedule. It verifies that installed equipment and connected systems are ready before ore is processed, then establishes whether the facility can operate continuously and meet its specified performance.

Predictive Discovery’s 2025 Bankan feasibility study uses the following C0–C6 stages. These are the study’s project terminology, not universal statutory definitions.

Stage Meaning in the Bankan study What it establishes
C0 Construction equipment installed Equipment installation is in place for verification.
C1 Construction verification Installed work is checked before construction completion.
C2 Construction completion The construction phase is declared complete for the relevant scope.
C3 Dry commissioning Equipment and systems are checked without process water or ore.
C4 Water commissioning Systems are tested with water before ore processing.
C5 Process commissioning Ore processing begins and the plant works toward relatively continuous operation and first product.
C6 Ramp-up The facility is brought toward its design processing rate and the production specified in performance tests.

The progression matters: construction completion is followed by dry checks and water testing before process commissioning with ore. A reported construction finish therefore does not mean that the plant has already processed ore or produced gold. The stages are a useful way to understand the example, but the source presents them as Bankan study terminology; readers should not assume that every project uses the same labels or sequence in precisely the same way.

Special offer. See more information about Outbyte and uninstall instructions. Please review EULA and Privacy policy.

The study describes responsibility as shifting during the sequence: construction contractors and the engineering, procurement and construction management (EPCM) engineer lead earlier work, while the owner’s team and operations team take on increasing responsibility. The practical purpose is a controlled handover, with the people who will run the plant involved in proving its systems rather than receiving an unfinished operating problem after construction ends. For readers tracking progress, look for the specific commissioning stage achieved and the scope it covers. “Commissioning started” can refer to an early test phase, while ore processing and first product belong to the later process-commissioning stage in the Bankan study. A company may also discuss individual circuits separately, so check whether the milestone applies to the whole facility or only a specific part of it.

What first product means

Bankan’s study defines C5 as: “Commencement of processing ore to recovery gold and achieving relatively continuous operation. Production of first product.” That is a project-study definition, not a universal legal threshold. First product is an important milestone, but it does not by itself show that the facility has achieved its commercial operating conditions or design rate.

Why is ramp-up different from first gold?

First gold shows that ore has passed through a recovery process and that an initial product has been produced. Ramp-up is the subsequent effort to make the facility stable and achieve the rates and production levels specified for it. The terms should not be used interchangeably: a mine can report first gold while commercial production remains a target and parts of the plant are still being completed.

Montage Gold reported first gold at its Koné project on 26 September 2026, with a first pour of 1,140 ounces. In its 27 September 2026 announcement, the company also reported that more than 400,000 tonnes had been processed since ore was introduced to the oxide circuit. It expected that circuit to reach commercial production in Q4 2026; that was a forecast, not an achieved result. The company said the separate hard-rock comminution circuit remained on track for Q2 2027, also a forecast. Montage Gold’s 27 September 2026 announcement

The example also shows why milestone scope matters: the reported first gold came from the oxide circuit, while the hard-rock comminution circuit was still being built. “First gold at the project” should not automatically be read as “all circuits complete” or “the entire plant at nameplate capacity.” Identify which circuit is involved, what has actually been achieved, and which remaining dates are company targets.

Bankan’s study defines C6 ramp-up as: “Bringing the facility up to design processing rate and production specified in performance tests.” This captures the difference between an initial successful pour and sustained performance against design expectations. When reading a company update, check which circuit produced first product, whether commercial production has been declared, and whether design capacity is achieved or merely forecast.

How should you interpret project schedules and production claims?

Plans and updates describe individual projects under stated assumptions; they are not universal schedules for gold mines. A feasibility study’s target depends on its investment decision, construction plan, mine development and other project conditions. A company update may distinguish achieved milestones from goals still ahead.

Special offer. See more information about Outbyte and uninstall instructions. Please review EULA and Privacy policy.
  • Bankan: Predictive Discovery’s June 2025 feasibility study planned construction after a Q2 2026 final investment decision and production in Q2 2028. These were historical project-plan assumptions, and the study identified mine development as the critical path.
  • Kurmuk: Allied Gold’s 2026 update reported the stockpile and stated a plan to build it further ahead of full circuit commissioning. The planned tonnage should not be presented as already stockpiled.
  • Koné: Montage’s September 2026 update reported first gold and processing figures, while commercial production and the hard-rock circuit timing remained forward-looking targets.

The available project information does not establish a general statistical average for construction duration, cost overrun, commissioning success or the time from first gold to commercial production. Use project-specific figures with the owner and date, and keep forecasts clearly labeled as forecasts. In particular, the Bankan dates are not a current universal timetable: they were assumptions in a June 2025 feasibility study tied to a planned Q2 2026 investment decision. Project schedules are best understood in the context of the dated plan or update that reported them.

There is also no supported basis here for quoting an industry-wide construction cost or typical overrun percentage. The reviewed information gives selected project schedules and commissioning details, not a controlled dataset of costs or outcomes. Avoid turning one company’s target or one project’s stockpile figure into a general rule for what a mine must spend, build or achieve.

How to assess whether a mine is genuinely approaching production

A useful assessment follows the dependencies rather than relying on one headline milestone. For project updates, look for concrete status on each of these areas:

  • Mine access: Is open-pit stripping or underground development exposing ore on the schedule the plant needs?
  • Feed availability: Is ore being mined, delivered or stockpiled, and is the reported amount actual or planned?
  • Plant status: Are construction verification and dry and water commissioning complete, or has ore processing started?
  • Infrastructure: Are power, water, roads, tailings and site services ready to support sustained operation?
  • Operational handover: Are trained crews, maintenance plans, spares, consumables and operating records in place?
  • Milestone wording: Is the update reporting first product, commercial production or performance at design rates—and which of these are achieved rather than forecast?

When comparing two projects, use consistent dimensions: mine method and access, process route, ore availability and stockpiling, power and water arrangements, tailings design, commissioning stage, and whether each milestone is planned or achieved. The cited project descriptions are not a controlled, like-for-like dataset, so they do not support ranking one project’s delivery performance against another’s.

These checks also help avoid common reading errors: treating construction completion as production, treating planned stockpiles as existing feed, or interpreting first gold as proof that commercial operation and design performance have been reached. The evidence needed for each claim differs: a project can have a construction milestone, a commissioning milestone, a first-product result, and later commercial or performance targets, all at different stages.

Frequently Asked Questions

Does construction completion mean a gold mine is producing?

No. In the Bankan study’s C0–C6 sequence, construction verification and completion are followed by dry commissioning, water commissioning and process commissioning. Ore processing and first product come later, and ramp-up toward specified performance follows that.

What needs to be ready before a plant can process ore?

The mine needs access to ore and a reliable feed plan; the processing plant and supporting systems need testing; and services such as power, water and tailings infrastructure must support operation. Trained staff, operating procedures, maintenance plans, spares and consumables are also part of readiness.

Is first gold the same as commercial production or nameplate capacity?

No. First gold is an initial product milestone. Commercial production and performance at design rates are separate milestones. Montage’s September 2026 Koné update, for example, reported first gold while Q4 2026 commercial production remained a forecast and the hard-rock circuit was still under construction.

Special offer. See more information about Outbyte and uninstall instructions. Please review EULA and Privacy policy.

How long does it usually take to move a gold mine from construction to production?

The reviewed sources do not establish a general average. The Bankan feasibility study’s Q2 2026 construction-start assumption and Q2 2028 production target were project-specific historical plans, not universal guidance.

What does a stockpile tell you about production readiness?

It can show that ore is being prepared as feed for commissioning or early operation, but check whether the reported tonnage is already stockpiled or only planned, and what period of feed the company says it represents. Kurmuk’s 2026 update described about 1 million tonnes stockpiled and a plan for nearly 1.5 million tonnes, or three months of feed, ahead of full circuit commissioning.

The Bottom Line

Moving a gold mine from construction to production takes more than finishing the plant: ore access and supply, infrastructure, staged commissioning, trained operating teams and a controlled handover must align. First gold is an early achievement, not proof of commercial production or design capacity. Read project claims against their dates, scope and status, and treat targets as forecasts rather than universal schedules.
