The biggest risk in the AI capital-expenditure cycle is not that companies are spending money; it is that installed capacity may earn less, later, or for fewer years than investors expect. A project must attract paying workloads, generate margins above its depreciation and running costs, become operational on schedule, and remain useful long enough to repay the capital. Investors should therefore evaluate AI spending as a return-on-capital problem, not as proof that demand is either unstoppable or a bubble.

What the AI capex cycle means for an investor

AI capex is the spending required to build and equip the computing, networking and data-center capacity used for AI services. It includes servers and accelerators, buildings, power systems, cooling, network equipment and related infrastructure. Company announcements often combine AI investment with ordinary cloud, software and corporate capacity, so there is no single audited industry total for “AI-only” capex.

The most useful question is whether each dollar of investment will produce sufficient incremental cash flow after energy, networking, staff, maintenance, financing and depreciation. Announced spending is an input. It is not revenue, utilization or a return.

How large are the published spending plans?

Several 2026 forecasts illustrate the scale, but they should not be added into a clean industry total. They cover different businesses, reporting periods and definitions, and some include non-AI investment.

Microsoft Roughly $190 billion in calendar 2026 capex Management expectation discussed on the FY2026 third-quarter earnings call; approximately $25 billion was attributed to higher component prices. It is guidance, not an independent forecast.
Meta Platforms $115–135 billion in 2026 capex 2025 annual-report projection to support AI efforts and the core business.
Amazon Approximately $200 billion in 2026 capex CEO Andy Jassy’s 2025 shareholder letter; includes company spending beyond a narrowly defined AI total. He said a substantial portion of expected AWS capex had customer commitments and that much would monetize in 2027–2028.
Brookfield Infrastructure Partners Approximately $500 billion of AI-related infrastructure spending in 2025 An estimate covering chips, servers and data centers, including more than $350 billion by five U.S.-based hyperscalers. It is not a standardized company-reported total.
Allianz Research About 60% capex growth in 2025, another 50% expected in 2026, and capex intensity near 23% of revenue Research estimates for U.S. Big Tech investment, not audited totals for every company.

Microsoft’s CFO Amy Hood said, “We remain confident in the return on these investments given higher demand signals and increasing product usage as well as the efficiencies we’re already driving across the platform.” That is management’s view of the investment case. Investors still need to test whether demand converts into durable revenue and cash flow.

Risk 1: Capacity arrives before paid demand

A data center can be technically complete and still be economically idle. Developers may bring capacity online faster than customers commit workloads, or customers may delay projects, reduce training runs, switch architectures or use less compute than forecast. Underused servers continue to incur depreciation, leases, energy and staffing costs.

Celestica’s 2025 Form 10-K states: “If demand, mix, yield or utilization differ from our expectations, or if customer roadmaps change, ramp milestones are delayed, or expected volumes do not materialize, added capacity may be underutilized and returns on these investments may be lower than expected, and our financial results could be adversely affected.” This is a corporate risk disclosure, not a prediction that underutilization will occur.

What to monitor

  • AI and cloud revenue growth relative to the pace of property and equipment spending.
  • Utilization commentary, backlog quality and the difference between signed contracts and informal customer interest.
  • Cancellation, deferral or renegotiation language, especially where one customer represents a large share of a project.
  • Supplier inventory reserves or order changes that could indicate a customer roadmap has moved.

Amazon’s disclosure of customer commitments for a substantial portion of expected AWS capex is useful counterevidence to the claim that all new capacity is speculative. It does not demonstrate that every committed project will earn its target return, because contract pricing, energy costs, utilization and the customer’s credit quality still matter.

Risk 2: Usage grows but monetization and margins disappoint

AI demand can be genuine while returns remain inadequate. A service may attract more queries or training jobs but produce too little revenue per unit of compute, or pricing may fall as competition and efficiency improve. Gross profit must cover the complete cost stack: server depreciation, electricity, cooling, networking, data-center operations, support and the cost of capital.

Reported cloud or AI revenue can also conceal weak incremental economics. A company may bundle AI features into an existing subscription, offer introductory pricing or absorb inference costs to gain market share. Investors should ask whether additional usage produces positive incremental cash contribution after the infrastructure required to serve it.

Evidence to monitor

  • Separately disclosed AI-product revenue, where available, and the quality of recurring versus one-time revenue.
  • Cloud gross and operating margins as AI workloads become a larger mix.
  • Incremental margin: the revenue and cash generated by new capacity compared with the associated operating costs.
  • Depreciation, energy and networking expense growth relative to revenue growth.
  • Price per unit of useful output, such as an inference or training run, after efficiency gains.

A useful warning sign is rising usage accompanied by flat or falling gross margin and free cash flow. That pattern does not prove the investment will fail, but it means demand is not yet translating into economic returns.

Risk 3: Power, construction and supply constraints delay the earning phase

Revenue begins only after a project has power, equipment, connectivity and an operating workforce. Celestica identifies power and water availability, utility timing and pricing, grid interconnection, specialized components, supply-chain conditions, labor, construction and regulatory requirements as potential constraints. Any one of them can push a commissioning date out while capital is already committed.

Allianz Research’s March 2026 report says power-infrastructure expansion is lagging data-center demand. That is an analytical assessment, not proof of a shortage in every market. Regional conditions differ sharply: a site with contracted electricity may still lack an energized connection, transmission upgrades or sufficient water and cooling capacity.

Questions for project execution

  • Is the power merely contracted, or is it energized and available for revenue-producing workloads?
  • Which commissioning milestones remain, and who bears the cost of delays?
  • Have construction, equipment and interconnection costs exceeded the original budget?
  • Are lease commencement dates moving, creating obligations before a facility can earn revenue?
  • Does the region face permitting, water, labor or transmission constraints that make expansion slower than the headline plan?

Execution risk is asymmetric. A delay can defer revenue but leave lease payments, interest and supplier commitments unchanged.

Risk 4: Technology changes shorten economic lives

AI hardware improves rapidly. A newer accelerator, networking design or software stack can deliver more useful output per watt and per dollar, making an older system less competitive even if it still operates. Customers may migrate to the newer generation, leaving prior equipment with lower utilization or resale value.

Brookfield Infrastructure Partners wrote that “The sector remains exposed to overbuilding, technological change and disruption as large language models improve and compute requirements and capabilities evolve.” This is an infrastructure investor’s assessment of exposure, not a forecast of a specific write-down.

Accounting life is not the same as economic life

Meta extended the estimated useful life of most server and network assets to 5.5 years effective January 1, 2025. A longer accounting life spreads depreciation over more periods and changes reported earnings timing. It does not establish that every asset will remain economically useful for five and a half years.

Compare companies’ stated useful lives with actual refresh cycles, impairment charges, resale values and utilization by hardware generation. If equipment is replaced well before the accounting life ends, cash spending and economic depreciation are higher than the income statement alone suggests.

Technology checks

  • Refresh cadence and the proportion of capacity represented by each hardware generation.
  • Impairments, accelerated depreciation or falling resale prices.
  • Cost per unit of useful output, not only theoretical peak performance.
  • Whether software compatibility allows older equipment to serve lower-value workloads.

Risk 5: Free cash flow and shareholder returns come under pressure

Large construction and equipment purchases reduce cash available for buybacks, dividends, debt reduction and other investments. The pressure can persist after a facility opens because energy, maintenance, replacement hardware and lease principal continue.

Meta reported $43.585 billion of free cash flow in 2025, down from $52.103 billion in 2024, while projecting $115–135 billion of 2026 capex. Meta defines free cash flow as operating cash flow less purchases of property and equipment and finance-lease principal payments. It cautions that this measure does not reflect future contractual commitments.

The comparison is not a prediction of distress. It demonstrates why investors should model cash conversion rather than rely on earnings growth. A business can report rising operating income while cash is absorbed by expansion.

Funding commitments that do not appear in one year’s capex

At December 31, 2025, Meta disclosed $103.77 billion of leases not yet commenced, mostly for data centers, colocation and network infrastructure, and $131.05 billion of contractual commitments, including $30.63 billion due in 2026. These obligations can reduce future flexibility even when near-term liquidity looks adequate.

  • Track operating cash flow less cash capex and lease principal, not a single company-defined measure in isolation.
  • Review debt issuance, interest expense, lease commitments and purchase obligations together.
  • Compare planned capital returns with the cash required to complete committed projects.
  • Stress-test a scenario in which revenue is delayed by one or two years while contractual payments continue.

Risk 6: Counterparty concentration transmits stress through the ecosystem

AI infrastructure is interconnected. A supplier may build capacity for a small number of hyperscalers; a data-center operator may depend on one anchor tenant; a customer may fund or reserve equipment for a particular roadmap. If that customer’s credit quality weakens or its plans change, the effect can reach suppliers, landlords and financiers.

Special offer. See more information about Outbyte and uninstall instructions. Please review EULA and Privacy policy.

Investor checks

  • Customer concentration and the percentage of capacity tied to one contract.
  • Contract tenor, cancellation rights, prepayments and minimum-volume terms.
  • Whether customer-specific equipment can be redeployed if a project is canceled.
  • Counterparty credit quality and the recoverability of deposits or receivables.

A signed agreement lowers demand risk only to the extent that its economics, enforceability and counterparty strength are clear.

How to compare AI infrastructure investments

Comparison area Questions to answer
Capex scope and intensity What period does the figure cover? Does it include leases, component-price effects or non-AI investment? What percentage of revenue is being reinvested?
Demand quality Is revenue recurring? Are commitments firm, cancellable or concentrated? Is utilization rising with capacity?
Incremental economics Do AI workloads produce margins above depreciation, energy, networking and support costs?
Asset life What useful life is assumed, how often is hardware refreshed, and are impairments or resale losses appearing?
Execution Is power energized? Are construction and interconnection milestones on time and on budget?
Financial flexibility How much cash remains after capex and lease principal, and what commitments mature during the build-out?

Never compare a calendar-year guidance figure with a fiscal-year figure without labeling the periods. Also distinguish cash capex from leased capacity and note whether a number includes higher component prices or ordinary cloud expansion.

A practical due-diligence process

  1. Define the investment perimeter. Separate AI servers, data centers, power and networking from broader cloud and corporate spending. Record the fiscal or calendar period and whether leases are included.
  2. Build a capacity-to-revenue bridge. Estimate when each project becomes operational, the workloads it can serve, expected utilization and the pricing or contract terms attached to those workloads.
  3. Model full lifecycle cost. Include depreciation, electricity, cooling, networking, labor, maintenance, lease payments, financing and eventual replacement hardware.
  4. Test technology scenarios. Model a normal refresh, a faster migration to a more efficient architecture and a case in which older equipment retains only lower-value workloads.
  5. Stress execution. Delay energization or commissioning while keeping contractual payments and construction costs in place.
  6. Review cash and commitments. Reconcile operating cash flow, cash capex, lease principal, debt, purchase obligations and planned shareholder distributions.
  7. Demand a return threshold. Compare expected incremental cash returns with the company’s cost of capital and require evidence that the threshold is being met as utilization ramps.

What would invalidate the bullish or bearish case?

Evidence that would strengthen the investment case

  • Paid workloads and recurring AI revenue grow at least as fast as capacity.
  • Utilization rises without a corresponding collapse in pricing or gross margin.
  • Projects are energized and commissioned on schedule, with stable power costs.
  • Cash flow improves after the build phase while contractual commitments remain manageable.
  • New hardware increases useful output without forcing premature impairment of existing assets.

Evidence that would weaken it

  • Capacity growth repeatedly exceeds customer demand or projects are deferred.
  • AI usage rises but incremental margins remain below the cost of infrastructure.
  • Power and construction delays push revenue out while leases and interest begin.
  • Useful lives are extended while refreshes accelerate or impairments increase.
  • Buybacks, dividends or debt reduction are cut because committed capex consumes cash.

Neither list proves an industry-wide boom or collapse. Outcomes will differ by company, geography, customer mix, architecture and financing.

What the current evidence does—and does not—show

The published figures establish that planned investment is exceptionally large and that executives see strong demand. They do not establish a reliable audited total for AI-only capex, the realized return on each project, the eventual useful life of current accelerators or whether aggregate spending is excessive. Management guidance, supplier risk disclosures and estimates from Allianz Research or Brookfield Infrastructure Partners have different definitions and incentives.

Andy Jassy wrote, “We’re not investing approximately $200 billion in capex in 2026 on a hunch.” His letter points to customer agreements and expected AWS monetization in 2027–2028. That statement is relevant evidence, but it remains management’s characterization of Amazon’s case. The investor’s task is to verify timing, margins, utilization and cash returns as results arrive.

Frequently Asked Questions

Does high AI capex automatically mean a bubble?

No. High spending can be rational when customers pay for the resulting capacity. The risk is that demand, pricing, utilization or asset life falls short of what the investment requires.

Why can reported profit rise while AI investment hurts investors?

Depreciation and other costs are recognized over time, while cash for equipment, construction, leases and commitments is paid earlier. Accounting profit can therefore improve before the investment produces adequate cash returns.

What is the most important metric to watch?

No single metric is sufficient. Compare utilization and recurring AI revenue with incremental margins, cash capex, depreciation, power costs, useful-life assumptions and contractual commitments.
