A four-day workweek can mean fewer total hours for the same pay, or the same full-time hours compressed into four longer days. The difference matters: a 100:80:100 schedule aims for full pay and output in 80% of the time, while a compressed schedule may simply move a conventional week into four shifts. In practice, employers must decide how to preserve service, share coverage, manage workload and assess results; the calendar change alone does not guarantee higher productivity or revenue.
What “four-day workweek” can mean
The phrase describes a schedule, not a single standard. Before comparing a workplace or a trial, establish how many hours employees work, whether pay changes, and what the employer expects to happen to output. Two arrangements can both put a day off on the calendar while changing employees’ lives in very different ways.
Reduced hours: the 100:80:100 model
The widely discussed 100:80:100 framework means 100% of pay, 80% of working time, and a commitment to 100% of output. 4 Day Week Global promotes this model and describes it as an outcomes-oriented way to structure trials. The final 100% is an aim, not a promise that every role or organization can produce identical results in fewer hours. A business has to test whether its work can be reorganized and whether service or quality can be maintained.
Compressed hours: four longer days
A compressed schedule keeps the usual weekly hours but fits them into four shifts. The Associated Press describes four 10-hour shifts as one alternative. This may create a weekday off without reducing total work time, but the longer days can affect fatigue, caregiving, commuting, and the kind of work an employee can sustain. Calling it a four-day week without disclosing the hours can obscure that trade-off.

Other reduced-hour arrangements
Some employers may reduce weekly hours by an amount other than the 100:80:100 framework’s 20% target. The AP also describes shorter weekly schedules. The label alone does not establish the number of hours, the pay arrangement, or how the fifth day is treated. Ask for the actual schedule and terms rather than infer them from the name.
What changes when a company tries it
A workable trial usually begins with the job, not the choice of weekday. Employers need to identify which services, deadlines, and quality standards must continue, then determine whether work can be completed differently. This could involve stopping low-value tasks, shortening or removing unnecessary meetings, reducing duplicated work, or making approvals faster. Those are possible redesign measures, not proof that every workplace has enough inefficiency to offset fewer hours.
In an Associated Press interview, Dale Whelehan, CEO of 4 Day Week Global, described a shift away from measuring productivity by time spent and toward outcomes. He said: “The fundamental change we see is, let’s move away from thinking about productivity as how much time it takes to get something done, versus focusing on what outcomes we know drive businesses forward.” That is the perspective of a leader who supports the model. Employers still need to decide which outcomes matter and how to measure them in their own setting.

Choose a schedule that fits the work
Some teams may share the same day off; others may stagger days off so that customers or colleagues can still reach the organization throughout the week. There is no single best pattern established by the available evidence. A shared day off can simplify coordination, but it may leave a service unavailable. Staggering can preserve coverage, but it requires clear ownership and handoffs so work does not stall when the person who normally handles it is away.
For customer service, healthcare, retail, and other coverage-dependent work, plan around the service rather than assume the whole workplace can close on one weekday. Decide who is on duty, how urgent issues are routed, what response times apply, and how the workload is distributed across shifts. If an employee returns to a backlog created while they were off, the nominal day away may not represent a meaningful reduction in work.
Make workload and fairness visible
Employees need to know whether expectations, staffing, deadlines, and availability rules are changing along with the schedule. A reduced-hours plan that leaves every task and deadline untouched can shift pressure into the remaining days. A staggered plan can also create differences between employees who receive the preferred day off and those assigned to maintain coverage. Decide how preferences, caregiving needs, job requirements, and workload will be handled, and make those rules understandable before the trial starts.

Autonomy matters too: can employees plan the work and use their day off without being routinely contacted, or does the arrangement depend on constant availability? A 2025 conference abstract reports interviews with stakeholders at 20 UK small and medium-sized enterprises about how the fifth day is used and the relationship between autonomy and control. Because it is an abstract, it should not be treated as a complete evaluation or as evidence that one answer applies to all employers.

How to plan and evaluate a trial
A trial is most informative when its operating rules and success criteria are set in advance. Otherwise, a company may focus on whichever result looks favorable after the schedule changes. The following steps are practical planning guidance; they are not a claim that all published pilots used this exact procedure.
- Specify the arrangement. Write down weekly hours, pay, days and shift lengths, eligibility, coverage expectations, and whether the intended model reduces hours or compresses them. State how holidays, leave, and urgent contact are handled under the trial’s rules.
- Map essential work. Identify the services, outputs, deadlines, and quality standards that must continue. Record who owns each task and what handoff is needed when someone is off.
- Find changes to the work itself. Review recurring meetings, duplicated steps, slow approvals, and tasks that could be stopped or simplified. Set specific changes rather than relying on employees to make the same workload fit into less time.
- Design coverage and fairness. Decide whether days off are shared or staggered, how shifts are assigned, and how the plan serves customers or colleagues. Explain how workload and employee preferences will be balanced.
- Set measures before launch. Choose a small set of indicators relevant to the operation. Possible measures include output, service quality, customer response, overtime, absence, retention, workload, and wellbeing. These are evaluation options, not a list of outcomes every trial has measured.
- Review results against a baseline. Compare the trial period with the organization’s prior performance using definitions that remain consistent. Note changes in demand, staffing, or other conditions that could affect the comparison. Ask employees and service users about problems the numerical indicators may miss.
- Adjust, extend, or stop deliberately. If service deteriorates or workload becomes unsustainable, identify the cause and change the schedule or work process. Decide in advance who has authority to make changes and how employees will be told about the outcome.
UK Research and Innovation says research into the UK pilot examined implementation, fairness, inclusion, and job security. Those dimensions help explain why a headline result such as output or employee satisfaction cannot alone establish whether an arrangement is working well for everyone.

What trial evidence does—and does not—show
Published results are attached to particular pilots, participants, measures, and publishers. They can help readers understand what has been reported, but they do not establish a guaranteed outcome for every industry or schedule. Be especially careful to distinguish reported change during a pilot from long-term effects after it ends.
Portugal pilot figures
4 Day Week Global’s 2024 results page reports a Portugal study involving 41 companies, with 21 coordinating the start of a six-month trial in June 2023. The organization reports that work exhaustion fell 19% and that reported challenges maintaining work-life balance decreased from 46% to 8%. These are organizer-reported findings from that pilot; they should not be read as universal effects or as a guarantee that a new employer will see the same changes.

An Australian Parliament Senate report says 86% of employers in a cited trial were likely to continue with a four-day week after the trial. This is a reported intention among employers in that particular trial, not an observed continuation rate across all workplaces. Keep unrelated employment findings separate
The UK Department for Work and Pensions has reported results from a health-led employment trial, including improved job-search confidence and small positive health and wellbeing effects four months after randomisation. That was not a four-day-workweek trial, so its findings cannot be used as evidence for the effects of a four-day schedule.
How to compare two four-day-week proposals
When an employer, job listing, or policy proposal uses the phrase, compare the actual terms rather than the label. The distinctions below are the central arrangements described in the AP account and the 100:80:100 framework promoted by 4 Day Week Global.
| Arrangement | Weekly time | Pay | What the employer is trying to maintain | Key question |
|---|---|---|---|---|
| 100:80:100 reduced-hours model | 80% of the prior working time under the model | 100% of pay under the model | 100% of output as a target | Can the work be redesigned so output and service remain acceptable? |
| Four 10-hour shifts | Four longer shifts; the AP describes this as an alternative, not a universal standard | Not stated as a general rule in the AP description | Completion of the schedule’s work; the cited description does not set a universal output target | Are longer days sustainable, and how are coverage and fatigue managed? |
| Another shorter weekly schedule | Reduced, but the AP description does not establish a single hours figure | Not stated as a general rule in the AP description | Depends on the employer’s defined outcomes | What are the exact hours, pay terms, and service expectations? |
For a useful comparison, also ask whether the schedule is permanent or a time-limited trial, whether the same rules apply across roles, and how the employer will address service gaps. Compare total hours, pay, coverage, workload, autonomy, output measures, and service quality together; a favorable change in one measure does not resolve every other trade-off.
Questions to ask before accepting or approving a schedule
- How many hours will employees actually work each week, and how long is each shift?
- Is pay unchanged, reduced, or tied to a different arrangement?
- Is the fifth day genuinely free of work, routine messages, and backlog catch-up?
- How will the organization maintain coverage and handle urgent requests?
- What workload or process changes are planned, rather than simply expected?
- How will the employer measure output, quality, response times, overtime, and employee wellbeing?
- How will shift assignments and day-off preferences be handled fairly across roles?
- When will the trial be reviewed, and who can revise or end it?
The answers reveal whether “four-day week” means reduced working time, compressed hours, or a label for a schedule whose consequences have not yet been specified.
