Venture studios treat software development as part of building a company, not as a coding handoff after someone else has settled the product strategy. Developers can borrow the model’s most useful practices—shared learning, staged experimentation, product-management coaching, and attention to team motivation—without assuming that a studio structure guarantees startup success.
What is a venture studio?
A venture studio combines company building with venture funding. It may originate ideas itself or work with outside founders, then take an active role in developing the product, forming the team, and supporting operations. JPMorgan describes studio work as potentially beginning at the idea stage, with activities that include testing ideas, building a minimum viable product (MVP), recruiting a team, and guiding strategy and execution (JPMorgan’s guide to venture studios, November 17, 2025).
For developers, that changes the context of the work: product decisions and technical implementation sit inside a broader effort to test whether a company can serve a real need and operate effectively. In some models, a studio develops and validates an opportunity before recruiting the eventual founder. That pattern is reported in an abstract for a Journal of Business Venturing article; the article’s full text is not available here, so it should be treated as one documented approach, not a universal studio sequence.

What can software teams learn from the studio model?
A study of four internal software startups at one venture builder offers practical lessons for teams creating new products inside an existing organization. The authors identify cultural, financial, personnel, and venture-arrangement strategies and recommend the following practices. These are recommendations from a small, single-case study, not proof that every team will get the same results (Tkalich, Moe, and Ulfsnes, “Making Internal Software Startups Work,” 2022).
#1 Best Overall
Create shared arenas for learning
Give people working on different experiments a way to exchange what they are learning. Shared discussions or review sessions can help product knowledge travel beyond one team. The study recommends shared arenas for employees; it does not prescribe a particular meeting format or establish a universal cadence.
Fund experiments in stages
Provide enough time and resources for an initial experiment to produce useful evidence, then increase the investment as that evidence develops. This avoids treating a speculative idea as if it already justified a full-scale build. The study recommends incremental resourcing; it does not specify a budget formula.
Rank #2
Build product-management capability
Product management is a skill an organization can develop, rather than a function it must always hire fully formed. The study recommends coaching to build in-house product-management competence. For developers, that can make the connection between user problems, product choices, and implementation clearer.

Internal ventures depend on the people asked to create them. The study recommends paying attention to employees’ own motivation to develop ideas. A technically promising project is not, by itself, a reason to assume the team will stay engaged.

- The great secret of our time is that there are still uncharted frontiers to explore and new inventions to create. In Zero to One, legendary entrepreneur and investor Peter Thiel shows how we can find singular ways to create those new things.
Connect code to a validation question
An MVP is useful in relation to a specific question it can help answer. Before implementation, identify what the team needs to learn from customers or from operating the product; then choose a scope that can produce evidence about that question. This is a practical inference from the studio process described by JPMorgan, not a tested finding of the four-startup study.
How is a venture studio different from an incubator or accelerator?
The labels describe different emphases, not strict legal categories, and programs can vary. JPMorgan’s comparison places studios earlier in company formation: they may help generate and test ideas, build a product, recruit a team, and remain involved as co-founders. Incubators are described as offering early-stage support before stepping back. JPMorgan also discusses accelerators as a separate kind of early-stage support, but the available description does not establish a universal comparison across every accelerator’s timing or activities.
Rank #4
| Model | What the available evidence supports | What it does not establish |
|---|---|---|
| Venture studio | May participate from the idea stage in testing, product building, team formation, and ongoing company support; involvement can include a co-founder role. | Standard ownership shares, decision rights, funding obligations, or performance advantages. |
| Incubator | JPMorgan describes early-stage support followed by a step back. | A single format or timetable shared by all incubators. |
| Accelerator | JPMorgan treats accelerators as a separate early-stage support type. | A complete or universal account of how accelerators compare with studios or incubators. |
A studio also differs in emphasis from a passive investor: the model involves operating participation and company formation, not only capital. In a studio, however, developers should ask what “hands-on” means in practice. The name alone does not specify who makes product decisions, supplies engineering staff, or owns the work.

What might a studio’s process look like?
4.ventures describes its own four-stage process as thesis, assembly, proof, and independence. In its account, the studio originates a venture thesis, assembles a company using shared group infrastructure, tests it against a real population, and transitions to shareholder when the venture raises externally (4.ventures’ description of how its studio works). This is one company’s self-description, not a definition of all studios or independent evidence that this sequence succeeds.
4.ventures summarizes its view of separation this way: “A studio that never lets a company leave is a product division with better branding.” That is the studio’s opinion. For developers joining a studio-backed venture, the practical question is what independence means in the specific arrangement, including how the operating relationship is expected to change.

Studio arrangements differ, and the available evidence does not establish standard terms. Before committing, ask for clear answers to these questions:
- Idea and founder: Who originated the opportunity, and when does the founder join?
- Engineering: Who supplies the product and engineering team, and who manages its day-to-day work?
- Product decisions: Who sets priorities and decides whether an experiment has produced enough evidence to continue?
- Ownership and IP: What equity, intellectual-property rights, and decision rights belong to the founder, studio, and team?
- Funding: What funding is committed, by whom, and what obligations or milestones accompany it?
- Independence: What events or milestones change the studio’s role, and what support continues if the company becomes independent?
These questions are diligence prompts, not claims that studios share particular answers. Evidence available for this article does not establish typical equity shares, startup success rates, speed advantages, or superiority over independent founders, incubators, or accelerators.
What does the evidence say about outcomes?
The cited studies describe operating practices and research samples, not industry-wide performance. The 2022 software study examined four internal startups at one venture builder. Search-result abstracts for other academic work describe a 16-studio case study based on 50 interviews and a Business Horizons study combining eight recognized studio examples with a case study of 14 Italian studios. The full texts for those abstracts were not available here, so their sample descriptions should not be read as success-rate or prevalence statistics.
An academic search extract also characterizes venture studios as organizations that create startups through standardized processes run in parallel. Because the publisher page was unavailable and its displayed date is later than this article’s research date, that definition is not treated here as settled or independently verified. The grounded conclusion is narrower: studios can organize hands-on company creation, but the evidence presented here does not show that the structure guarantees better outcomes.
