TIAA’s Technology Ecosystem Transformation, known as TETRIS, is an ongoing effort to modernize core technology while making it easier to deliver products and services. TIAA’s phases have focused first on establishing enterprise platforms, then on applying that foundation to business use cases—so the program combines infrastructure work with changes intended to reach customers, participants, and plan sponsors.
What is TETRIS?
TETRIS is TIAA’s multi-phase technology transformation, which the company began in 2023. The effort was presented to TIAA’s board around three aims: empower business growth, fuel innovation, and transform the IT core. CIO’s August 2026 account describes it as ongoing, not as a completed migration.
The approach reflects a challenge Durvasula described in that account: “As you expect in a company of our size, we have problems of yesterday, today, and tomorrow being solved at the same time.” The work therefore addresses aging systems and processes while also trying to support new business capabilities.
How did the two phases differ?

What did TIAA’s transformation deliver?
Products and partner integrations
CIO identifies TIAA’s MyChoice Multi-Year Guaranteed Annuity as one product launched in connection with the transformation. Another example is TIAA Gateway, an API-based suite designed to connect with retirement and wealth-planning partners using industry standards. CIO reports that Gateway received a CIO 100 Award in 2025 and that phase two received one in 2026; those awards recognize examples of the work, rather than independently validating its reported performance measures.
Reported operating and customer outcomes
TIAA’s operational figures are company-reported results in CIO’s August 2026 case study; the article does not give independent audit methods for them. A co-authored TIAA and Accenture article in Fortune reports additional outcomes. Read these as claims attributed to the companies, not as independently audited measurements.

How is TIAA modernizing legacy systems?
CIO’s account says TETRIS combined middleware systems and data lakes, moved mainframe applications and data-center infrastructure to cloud, and included workflow modernization, automation, and retirement of legacy processes. TIAA reported that more than 80% of its IT workloads resided in fragmented, end-of-life platforms in 2022. That baseline helps explain why the program involves more than replacing a visible customer-facing interface.

The implication is that modernization must address how work is done as well as which technology runs it.

Cloud, APIs, and resilience are a direction, not proof of completion
In a CXOTalk interview recorded around his 2022 arrival at TIAA, Durvasula characterized the technology direction as cloud-first, digital-first, API-driven, data-powered, and secure by design. He described a target hybrid public- and private-cloud, multi-cloud environment and said application containerization was a priority being pursued through readiness assessment and prioritization. These statements describe a strategy and work in progress; they do not establish that all applications have moved to cloud or been containerized.
His rationale was to build resilience through strong data foundations, componentized systems, APIs, and decoupling. In that model, a change to one part of the system should be less likely to force a disruptive change throughout the whole environment. That matters in a regulated financial-services business, where teams need to introduce client-facing improvements while managing risk in core systems.

How does TIAA balance innovation, AI, and risk?
Durvasula’s two-speed framing is to pursue client-facing innovation while modernizing core systems in parallel, rather than waiting for every legacy component to be replaced before delivering any new capability. The approach also recognizes that front-end improvements alone are fragile if core processes, middleware, legacy systems, and organizational habits remain untouched.

In a later CIO interview, he argued that AI adoption depends heavily on organizational change: “Unlocking the true power of AI is one-third technology and two-thirds a change management challenge.” He presented AI as an opportunity to rewire workflows and emphasized reducing data, technology, and process debt before expecting AI to scale. That is his executive perspective, not a measured general rule or evidence that TETRIS has completed an AI rollout.

The practical distinction is between technical foundations—cloud architecture, data, APIs, system resilience, and legacy retirement—and organizational execution, such as redesigning workflows, building adoption, enabling managers, and maintaining risk controls. Both sides have to move together for technology changes to produce durable business results.
What the reported results do—and do not—show
The available accounts establish the program’s stated phases, examples, and TIAA-reported counts and outcomes. They do not provide independent verification or measurement methods for the performance figures, and they do not show that every intended architectural change is complete. The defensible takeaway is that TETRIS links core modernization to business use cases, with TIAA reporting progress on both fronts while the initiative continues.
