A software supply-chain attack compromises a trusted supplier, software component, development or build system, or update channel to reach the organizations and users that rely on it. Credentials can be a valuable target or a way to expand access after the initial compromise—but attackers may instead, or also, deliver malware, steal data, monitor activity, or disrupt services. The key risk is that a compromised trusted path can carry an attack past defenses focused only on the network perimeter.

What is a software supply-chain attack?

Software depends on a chain of people, tools, components, and services: developers write code, build systems package it, and distributors deliver it. An attacker may compromise any link in that chain and use the trust placed in the resulting software or service to reach downstream systems. Google Cloud notes that entry points span the software lifecycle and can originate inside or outside an organization (Software supply chain threats: Attack vectors).

The compromised link might be a source repository, a build or update mechanism, a software component, packaging, or distribution. Not every incident involves every stage, and the attacker’s objective is not always credential theft.

How can a supply-chain attack lead to credential theft?

The attacker first abuses a trusted software path—for example, by hiding malicious code in an otherwise legitimate application or update. If that code runs, it may inherit the application’s trust and permissions. Microsoft explains: “The malicious code then runs with the same trust and permissions as the app” (Microsoft Learn: Supply chain attacks).

Depending on the target and environment, malicious code may collect credentials or other trust artifacts from a developer’s machine, a package installation, or a compromised integration. Valuable secrets can include cloud credentials, vault tokens, CI/CD secrets, and package-publishing tokens. An attacker who obtains them may use the associated access to move into other systems, persist, or compromise another part of the software chain. CISA warns that compromised products can exfiltrate trust artifacts, including credentials (Defending Against Software Supply Chain Attacks).

Credentials are therefore one possible objective and one possible follow-on capability—not a guaranteed outcome of every supply-chain compromise. An attack may have other goals, or several at once.

What can attackers do besides steal credentials?

A compromised software path can be used to install malware, expose confidential data, corrupt systems, disrupt services, or support monitoring and other operations. The consequences depend on what was compromised, what permissions the affected software had, and what the attacker chose to do. Google Cloud’s overview describes risks including leaked credentials or confidential data, malware installation, corruption, and outages (Software supply chain threats: Attack vectors).

CISA’s SolarWinds guidance illustrates why stolen or misused credentials matter after an initial foothold: the actor used legitimate credentials and remote access where possible, then selected victims for follow-on activity (Securing the Software Supply Chain: Recommended Practices for Suppliers). A compromised trusted product can open a path; credentials can help an attacker use that path more broadly. That sequence is possible, not inevitable.

What a 2026 npm incident shows—and what it does not

In a report dated May 28, 2026, Microsoft said a threat actor published 14 malicious typosquatted npm packages over a four-hour window. The packages harvested AWS credentials, HashiCorp Vault tokens, CI/CD secrets, and npm publishing tokens. Microsoft reported that, after its investigation and feedback to npm, the publishing repositories and users were taken down (Typosquatted npm packages used to steal cloud and CI/CD secrets).

This is a specific, dated incident, not an estimate of how often supply-chain attacks steal credentials. The reported takedown is also an incident detail, not proof that every related risk was eliminated. It demonstrates how a malicious package can target several kinds of developer and infrastructure secrets; it does not mean every package compromise behaves this way.

How should organizations reduce the risk?

Controls need to address both software integrity and identity. No single measure covers every entry point, so organizations should choose controls that match their build, dependency, deployment, and account risks.

Protect software and build integrity

  • Secure development, build, and update infrastructure, and verify code integrity and signatures. These measures help detect or prevent unauthorized changes to software and delivery paths (Microsoft Learn: Supply chain attacks).
  • Maintain visibility into software components and provenance. Use software bill of materials (SBOM) information where available and applicable; an SBOM can improve component visibility, but it does not by itself prove that software is safe (CISA: Recommended Practices for Customers).
  • Monitor build, update, and production systems for suspicious activity so that integrity controls are complemented by detection.

Limit the value of stolen secrets

  • Give CI/CD identities only the roles and permissions they need. Review access to key vaults and remove unnecessary roles, as Microsoft recommends in its Shai-Hulud response guidance (Shai-Hulud 2.0 guidance).
  • Use phishing-resistant MFA for high-value accounts, particularly email, VPN, and accounts that access critical systems. CISA recommends phishing-resistant MFA for these services (StopRansomware Guide). A compatible FIDO2 security key is one possible method; support varies by service and device.
  • Use strong identity controls alongside software controls: MFA cannot make a malicious package safe, and package verification cannot prevent every account compromise.

What to do if a package or build environment may be compromised

Treat a suspected compromise as both a software-integrity and an identity incident. Follow your organization’s incident-response procedures; Microsoft’s Shai-Hulud guidance and CISA’s StopRansomware Guide provide relevant detection and response recommendations.

  1. Contain the affected environment. Isolate suspected build agents or workspaces according to your incident-response process to limit further execution or access.
  2. Revoke and rotate exposed secrets promptly. Prioritize cloud credentials, vault tokens, CI/CD secrets, and package-publishing tokens that may have been accessible in the affected environment.
  3. Preserve and investigate evidence. Retain relevant logs and examine systems and accounts for suspicious activity, including use of credentials associated with the compromised environment.
  4. Review permissions and access. Remove unnecessary roles and check access to critical systems and secrets stores before returning affected workflows to service.

For individuals, report a suspicious update or package to the relevant software provider or organizational security team. If an account may have been exposed, use a trusted device and the service’s recovery process to change credentials and revoke active sessions where available. An individual user generally cannot inspect a vendor’s build pipeline, so provider and organizational response matters.

Which controls address which part of the risk?

Control area What it helps protect or reveal What to assess
Build and update integrity Unauthorized changes to software, builds, or delivery mechanisms How code and packages are verified, how build systems are protected, and whether suspicious changes are monitored
Dependency and package visibility Components and provenance included in software Coverage of relevant dependencies and whether provenance information is available and usable
Endpoint detection and response Suspicious activity on affected endpoints and systems Deployment context, monitoring coverage, and operational burden
Identity and credential protection Unauthorized use of accounts, tokens, and secrets Permission scope, MFA compatibility, secret rotation processes, and visibility into account activity

These categories protect different parts of the attack path; the cited guidance establishes control types, not a vendor ranking. Compare a control by what it covers, where it can be deployed, its compatibility and operational demands, and whether it limits or detects the specific risk you face.
