Starbucks and Chipotle are not the same kind of restaurant company. Starbucks combines company-operated coffeehouses, licensed locations and packaged-coffee channels. Chipotle is primarily a company-operated fast-casual restaurant business, with only a small international partner-operated component.
That difference shapes the customer economics. In fiscal 2025, both chains reported lower comparable traffic or sales, while higher spending per transaction partly softened the decline. Starbucks North America reported a 2% comparable-sales decline, driven by a 4% transaction decline and a 2% increase in average ticket. Chipotle reported a 1.7% comparable-restaurant-sales decline, with transactions down 2.9% and average check up 1.2%. Those figures show similar pressure on visits, but they do not establish which company has more valuable customers.
The comparison at a glance
| Measure | Starbucks | Chipotle |
|---|---|---|
| Core format | Coffeehouses, licensed cafés and consumer-product channels | Fast-casual restaurants serving burritos, bowls, quesadillas, tacos and salads |
| Fiscal 2025 revenue | $37.184 billion | $11.9 billion, up 5.4% year over year |
| Ownership mix | Company-operated and licensed stores; licensed stores supplied by Starbucks and operated by licensees | 4,042 company-owned restaurants and 14 international partner-operated restaurants as of December 31, 2025 |
| Reported margin | 7.9% consolidated operating margin | 16.2% consolidated operating margin; 25.4% restaurant-level operating margin |
| Comparable-sales result | North America comparable sales down 2% | Comparable company-owned restaurant sales down 1.7% |
| Traffic result | Transactions down 4% in North America | Transactions down 2.9% |
| Spend per transaction | Average ticket up 2% | Average check up 1.2% |
| Digital disclosure | No directly matched FY2025 digital-sales percentage was disclosed in the cited materials | Digital sales were 36.7% of total food-and-beverage revenue |
The figures come from the companies’ fiscal-2025 filings, releases and investor materials, but the measures do not have identical definitions. Starbucks’ comparable figure covers North America stores; Chipotle’s covers company-owned restaurants operating for at least 13 full calendar months. A consolidated operating margin includes corporate and other costs, while Chipotle’s restaurant-level margin excludes costs outside direct restaurant operations.
How Starbucks makes money
Company-operated stores are the largest revenue engine
For the fiscal year ended September 28, 2025, Starbucks reported $37.184 billion in net revenue. Company-operated stores contributed $30.745 billion, making direct café operations the dominant source of reported sales. In this model, Starbucks records the sale of drinks, food and merchandise at the store and bears the store’s labor, occupancy, supply and operating costs.

Company operation gives Starbucks direct control over menu execution, service standards, pricing, staffing and the customer relationship. It also means Starbucks funds the capital investment and absorbs the operating volatility of each location. A weak store affects reported revenue and expenses directly rather than primarily reducing a royalty stream.
Licensed stores shift investment and operating responsibility
Licensed stores generated $4.350 billion, or about 12% of Starbucks’ fiscal-2025 net revenue. A licensee operates the location and generally pays the capital and operating costs. Starbucks supplies branded products and equipment, receives royalties tied to retail sales and records revenue from products or supplies sold to the licensee.
This arrangement produces a different economic profile from a company-operated café. Starbucks typically reports less revenue than it would from directly recording the licensee’s retail sales, but it also avoids many of the location’s direct labor, rent and capital obligations. Starbucks states that licensed stores generally have lower gross margins but higher operating margins than company-operated stores. The comparison is therefore about where costs and investment sit, not simply about which format posts the larger sales number.
Other revenue extends beyond the café counter
Starbucks reported $2.089 billion in “other” revenue in fiscal 2025. The category includes activities outside the basic company-operated and licensed-store split. One important adjacency is the Global Coffee Alliance: Starbucks’ filing says Nestlé controls distribution of Starbucks packaged coffee products outside Starbucks stores through that alliance. Packaged coffee expands the brand’s reach into at-home consumption, but it is economically different from a beverage sold in a Starbucks café because distribution, manufacturing and partner arrangements determine where revenue and margin are recorded.
How Chipotle makes money
A predominantly company-owned restaurant system
Chipotle’s business is more concentrated. Its menu is built around made-to-order burritos, bowls, quesadillas, tacos and salads, with an emphasis on fresh ingredients. At December 31, 2025, Chipotle listed 4,042 company-owned restaurants: 3,938 in the United States and 104 internationally. It also listed 14 international partner-operated restaurants. The company’s earnings release reported 4,056 restaurants in total.
Because almost all locations are company-owned, Chipotle records the restaurant sale and carries the associated food, labor, occupancy and operating costs itself. The model gives Chipotle direct control over operations and captures the full restaurant revenue stream, but it also requires the company to fund new-store construction and manage the operating risk of each unit.

Growth is primarily a new-restaurant story
Chipotle reported fiscal-2025 revenue of $11.9 billion, an increase of 5.4%. The company said growth was driven primarily by new restaurants. That is a different growth mechanism from relying mainly on royalties or packaged-product distribution: each new company-owned unit adds sales, expenses and capital requirements to the consolidated business.

Chipotlanes are the preferred access format
Of the 334 company-owned restaurants Chipotle opened in 2025, 257 included a Chipotlane, the company’s drive-through pickup format. Chipotle says Chipotlanes improve access and convenience and help new restaurants’ sales, margins and returns. Those are management’s claims about the format’s performance, not an independent comparison. The format is intended to make digital ordering and pickup more convenient while preserving the company-operated model.
Why the revenue and margin numbers cannot be read as a simple winner
| Metric | Starbucks | Chipotle | How to interpret it |
|---|---|---|---|
| Fiscal-2025 revenue | $37.184 billion | $11.9 billion | Starbucks is the larger reported business, partly because it includes more formats and channels. |
| Consolidated operating margin | 7.9% | 16.2% | Both are company-wide measures that include costs beyond an individual restaurant. |
| Restaurant-level operating margin | Not stated in the cited Starbucks materials | 25.4% | Chipotle’s measure subtracts direct restaurant operating costs but excludes costs accounted for elsewhere. |
Chipotle’s 25.4% restaurant-level operating margin should not be compared with Starbucks’ 7.9% consolidated operating margin as if they were equivalent. Chipotle defines restaurant-level operating margin as total revenue less direct restaurant operating costs, divided by revenue. It omits expenses that remain in the consolidated income statement, such as certain corporate, pre-opening or other non-restaurant costs. The 16.2% consolidated Chipotle margin is the closer comparison to Starbucks’ 7.9%, although the companies’ reporting structures and business mixes still differ.
Starbucks’ licensed revenue also illustrates why reported sales and capital intensity can move in opposite directions. A licensed store can contribute royalties and supply sales without adding the licensee’s full retail revenue to Starbucks’ top line. Chipotle’s company-owned approach records the full customer sale but requires Chipotle to fund and operate the location.
Customer economics: traffic fell while transaction value rose
The most comparable public evidence concerns same-store or comparable-restaurant performance. Both companies reported a decline in visits or sales, partially offset by customers spending more per transaction.

| Fiscal-2025 measure | Starbucks North America | Chipotle comparable company-owned restaurants |
|---|---|---|
| Comparable sales | Down 2% | Down 1.7% |
| Transactions | Down 4% | Down 2.9% |
| Average ticket/check | Up 2% | Up 1.2% |
| Company explanation | Starbucks attributed the ticket increase primarily to the annualization of pricing | No single decomposition of price, product mix and basket composition was established in the cited materials |
What the traffic figures do show
Both chains had fewer comparable transactions in the reported period. A higher average ticket or check softened the sales decline, but it did not mean that customers visited more frequently. For example, a customer who visits once and spends more can raise the average ticket without increasing visit frequency.

What the ticket figures do not show
Neither company’s average ticket/check change isolates the effects of price, product mix and basket size. Starbucks linked its increase primarily to pricing that had fully annualized. Chipotle’s reported increase could reflect some combination of pricing, menu mix or items per order, but the cited disclosure does not establish the split. It would be incorrect to treat either percentage as a pure measure of customer willingness to pay.
Keep the scopes attached to the numbers
Starbucks’ 2% decline is a North America comparable-store result. Chipotle’s 1.7% decline applies to comparable company-owned restaurants, which Chipotle defines using restaurants open for at least 13 full calendar months. The different geographies and store populations mean the percentages are directionally useful but not a controlled head-to-head experiment.
Loyalty programs create an accounting obligation as well as a marketing channel
Starbucks Rewards
Starbucks Rewards is primarily spend-based. Customers can earn Stars through purchases and other qualifying activity, then redeem Stars for free products. Starbucks estimates the selling price associated with earned Stars, records a contract-related obligation and defers the related revenue until the reward is redeemed. Stars generally expire after six to twelve months, depending on the market.
Starbucks’ fiscal-2025 investor materials reported 34.2 million active U.S. Rewards members, measured as active within a 90-day period. That is an engagement count, not a customer-lifetime-value figure. It does not by itself reveal how often those members visit, how much they spend or how profitable their orders are.
Chipotle Rewards
Chipotle Rewards members generally earn points for each dollar spent. Promotions may add bonus points or other rewards, which are primarily free food and beverage items. Chipotle defers revenue associated with issued points and rewards and recognizes that revenue when customers redeem them.
Chipotle states that issued rewards generally expire after one to two months, while points generally expire after six months of account inactivity. These expiration rules affect the timing and amount of deferred revenue recognition, but they do not provide a direct measure of customer value.

Why loyalty balances are not the same as loyalty economics
Both companies treat unredeemed benefits as obligations rather than immediate revenue. The earning mechanics differ, the expiration windows differ and the companies do not disclose a common set of member-level metrics. A member count, points balance or deferred-revenue balance cannot be used to declare one program economically superior without comparable data on frequency, spend, redemption, retention and margin.

Digital ordering and channel economics
Chipotle’s disclosed digital share
Chipotle reported that digital sales represented 36.7% of total food-and-beverage revenue in fiscal 2025. Its definition includes company-owned restaurant revenue generated through Chipotle’s website, app or third-party delivery aggregators. It also includes revenue deferrals related to Rewards.
The percentage therefore measures a broad digital-originated revenue channel, not merely orders placed through Chipotle’s own app. Third-party delivery orders are included, and loyalty-related accounting is part of the definition.
Starbucks’ digital disclosure is not matched
The cited Starbucks materials do not establish a directly comparable fiscal-2025 digital-sales percentage. Starbucks does describe Mobile Order and Pay at participating locations in several markets, but that operational feature cannot be converted into a comparable digital-revenue share from the disclosed information.
Comparing Chipotle’s 36.7% figure with an unspecified Starbucks percentage would create a false precision problem. The definitions, periods and channels would need to match before a numerical channel ranking could be made.
Do these 3 things before closing this tab:
1Fix the driver behind crashes, sound loss and screen glitches2Clear out junk files and repair common Windows errors3Scan for outdated or missing drivers - takes under a minuteWhich business model is more efficient for different objectives?
| Objective | Model with the structural advantage | Reason |
|---|---|---|
| Scale reported retail revenue across formats | Starbucks | It combines company-operated stores, licensed stores and other channel revenue. |
| Keep direct control of nearly every restaurant | Chipotle | Its system is overwhelmingly company-owned, with 14 partner-operated international restaurants listed at December 31, 2025. |
| Reduce corporate capital and operating exposure per location | Starbucks’ licensed format | Licensees generally fund store investment and operating costs, while Starbucks earns royalties and supply revenue. |
| Capture the full customer sale at a company-operated unit | Chipotle | Company-owned restaurants record the restaurant revenue directly, along with the associated costs. |
| Show a disclosed digital-revenue ratio | Chipotle | It reported digital sales at 36.7% of total food-and-beverage revenue for fiscal 2025. |
| Support a broad packaged-product channel | Starbucks | The Global Coffee Alliance distributes Starbucks packaged coffee outside Starbucks stores. |
These are structural trade-offs, not a universal ranking. A licensing-heavy strategy can require less capital but may produce less reported revenue per physical location. A company-owned strategy can capture more of each sale but exposes the operator to every store-level cost and investment decision.

How to evaluate “better customer economics” without overstating the evidence
Start with comparable transactions
Transaction trends are the clearest disclosed proxy for visit demand in this comparison. Starbucks’ North America transactions fell 4%, while Chipotle’s comparable transactions fell 2.9%. Neither figure identifies the individual customers responsible for the change, and neither measures visits outside the comparable-store population.
Separate price from basket behavior
Average ticket and average check combine multiple effects: menu pricing, product mix, add-ons and the number of items in an order. Use the company’s own explanation where available, and do not label the entire increase as pricing when the disclosure does not support that conclusion.
Check the margin level
Use consolidated operating margins when comparing company-wide profitability. Use restaurant-level margins to study unit economics only after confirming what costs the measure excludes. Chipotle’s 25.4% restaurant-level margin is useful for understanding direct restaurant performance, but it is not a substitute for consolidated operating margin.

A 90-day active member count, a rewards liability and a digital-sales percentage each answer different questions. They should not be combined into a customer-lifetime-value estimate. The cited public information does not disclose a common measure of spend per active member, visit frequency per member or customer retention for both chains.
Important limits on a head-to-head verdict
- No common customer-lifetime-value figure is disclosed for the two companies.
- No matched measure of spend per active loyalty member or visit frequency is established.
- Average ticket/check changes do not independently separate price from product mix or basket composition.
- Starbucks’ comparable result covers North America stores, while Chipotle’s covers comparable company-owned restaurants.
- Chipotle’s 36.7% digital share has a stated definition that should not be compared with an unstated Starbucks percentage.
- The evidence is primarily from fiscal 2025; later quarterly results could change the direction of the trends.
- Management statements about formats and strategies are forward-looking or promotional claims, not independent performance tests.
Chipotle CEO Scott Boatwright described 2025 as “a year of progress and resilience for Chipotle” and said the company’s “Recipe for Growth” strategy is intended to grow transactions while improving accuracy, efficiency and speed. Starbucks Chairman and CEO Brian Niccol said, “We’re putting the customer at the center of everything we do and setting our partners up for success.” These statements describe management priorities; they do not replace the reported traffic, revenue and margin measures.
Bottom line: two different operating systems for repeat occasions
Starbucks is a multi-channel coffee platform whose economics combine direct café sales, licensed-store royalties and supply activity, plus other channel revenue. Chipotle is a focused, predominantly company-owned restaurant system that captures the full sale at each unit and invests heavily in new locations and access formats such as Chipotlanes.
In fiscal 2025, both businesses faced weaker comparable traffic and relied on higher spending per transaction to cushion the effect. Starbucks was much larger by revenue, while Chipotle reported the higher consolidated operating margin; its restaurant-level margin is a separate measure and should not be used as a direct comparison. The public data support a clear business-model contrast, but they do not prove that one chain has more valuable customers.
