When an SMF forum stops sending email, first separate two different systems: the SMTP connection that sends a message immediately and SMF’s queue worker that retries registrations, password resets, and notifications. A successful test email proves only that one direct send worked; it does not prove that queued mail is being processed. Check the exact SMTP response, sender identity, queue state, and SMF version in that order.

What “SMF is not sending email” can mean

Simple Machines Forum (SMF) is free, open-source community-forum software. Its mail path has several independent stages, so one successful or failed message does not describe the whole system. An administrator can see a test email arrive while registration notices remain queued, or can get a generic “Unable to send mail” message even though the underlying cause is a rejected sender address.

Think of delivery as two paths:

  • Direct SMTP path: SMF opens a connection to the configured mail host, negotiates encryption, authenticates, submits the message, and receives a response.
  • Queued path: SMF stores operational messages, such as registration confirmations, password resets, and notifications, then retries them. A queue can remain stuck even when direct SMTP connectivity is healthy.

That distinction is central to a documented SMF 2.1.6 problem. After upgrades from 2.1.4 to 2.1.5 and then 2.1.6, mail was reported as “getting stuck in the queue (not sending)” on June 30, 2025. The report associated the behavior with SMTP STARTTLS and PHP 8.1 and listed 2.1.7 as a planned milestone. Treat that history as a version-specific warning, not proof that every installation has the same defect.

Start with a controlled test

Do not change several settings at once. Capture a baseline so you can tell whether a change affected the SMTP handshake, the sender policy, or queue processing.

  1. Record the installed SMF version, PHP version, mail host, port, encryption choice, authentication method, and From address. Do not paste the SMTP password into a public support post.
  2. Use SMF’s built-in test-mail function and send to an address you can inspect. Record the exact time and the complete error text, including SMTP status codes.
  3. Trigger one real workflow, such as a new test registration, a password-reset request, or a forum notification. Use a test account and a recipient at a domain you control.
  4. Check whether the direct test arrived, whether the workflow message entered the queue, whether its retry count changed, and whether it eventually arrived.
  5. Save the relevant SMF error-log entry and the matching event from your SMTP provider’s activity log. The timestamp and recipient make correlation possible.

Interpret the result as a decision tree:

Observation What it establishes Next check
Direct test fails immediately Investigate transport, TLS, credentials, authentication, or sender policy. Read the complete SMTP response and verify every mail setting.
Direct test succeeds; operational mail is queued SMTP can work, but queue processing or a version regression may be broken. Inspect queue entries, retry state, SMF version, and release notes.
Both messages leave SMF but only some recipients fail The recipient domain, address, or provider policy may be rejecting mail. Compare provider logs and recipient classes.
SMF reports only a generic error The displayed message is insufficient to identify the cause. Find the full SMTP response in SMF and provider logs.

Verify every SMTP setting in SMF

Open SMF’s administration mail settings and compare each value with the requirements of your SMTP provider. A valid username and password cannot compensate for the wrong port or encryption mode.

Setting What to verify Typical failure when wrong
SMTP host Use the provider’s exact hostname. Check spelling and whether the provider expects a protocol prefix. Connection failure, certificate mismatch, or an unrecognized host.
Port Use the port assigned to the selected encryption mode. The documented Office 365 example uses port 587 with TLS/STARTTLS. Timeout, refused connection, or an encryption handshake error.
Encryption Match the provider’s requirement for plain, SSL, or TLS/STARTTLS. Do not select SSL merely because the word “secure” appears in the provider documentation. “Unable to send mail,” handshake failure, or authentication negotiation errors.
Username Enter the SMTP login exactly as required, often a complete mailbox address. Authentication rejected after a successful connection.
Password or token Re-enter it carefully and confirm that it is still active. Check whether the provider requires a token or application-specific credential. Authentication failure or repeated queue retries.
Authentication method Select a method supported by the provider and by the SMF/PHP mail implementation. A 504 authentication-type response or a provider-side rejection.
From address Use an address the authenticated account is allowed to send as. A 550 From rejection or acceptance followed by a provider policy failure.

Change one field or one related group at a time, send a fresh test, and record the result. This prevents a port change, a new password, and a different From address from obscuring which adjustment fixed the problem.

Configure TLS or STARTTLS without guessing

TLS terminology is easy to confuse because providers use “TLS,” “STARTTLS,” and “SSL” for different connection modes. The provider’s stated combination of host, port, and encryption mode must be treated as one setting.

Use the provider’s documented combination

In an SMF support example, an administrator used smtp.office365.com on port 587 and needed TLS/STARTTLS. The server returned 504 5.7.4 Unrecognized authentication type when the negotiation did not match what it expected. This response points to an authentication negotiation problem in that reported configuration; it is not evidence that every 504 has the same cause.

  1. Copy the provider’s SMTP hostname exactly.
  2. Set the port required for that encryption mode. For the cited Office 365 example, that was 587.
  3. Select TLS/STARTTLS if the provider specifies it, rather than selecting implicit SSL.
  4. Set the authentication method to one the provider accepts.
  5. Save the settings and send a new test message.

When an SMF interface does not expose STARTTLS clearly

An SMF support discussion records an administrator saying there was no visible way to enable TLS/STARTTLS in the mail settings. A community response suggested adding ssl:// or tls:// before the host address when the server supports it. Treat that as a configuration hint, not a universal fix: the prefix must agree with the port, the PHP stream behavior, and the provider’s protocol.

If adding a prefix changes the error from a connection failure to a sender or authentication response, transport negotiation may now be working and the next problem is higher in the SMTP conversation. If it produces a new SSL error, remove it and return to the provider’s documented mode instead of stacking prefixes or changing unrelated credentials.

Read the SMTP response, not just SMF’s summary

SMF may display a broad message such as “Ran into problems sending Mail” or “Unable to send mail.” Those phrases are symptoms, not diagnoses. The SMTP response code and text identify which stage rejected the message.

504 5.7.4: authentication negotiation

The cited Office 365 case returned 504 5.7.4 Unrecognized authentication type. Start by checking the authentication-method selection, TLS/STARTTLS mode, port, and whether the provider still permits the chosen login method. A correct password is irrelevant if the server never accepts the authentication mechanism being offered.

550 From: sender identity or policy

Another SMF report produced “Unable to send mail” while SSL was enabled and a 550 From response after SSL was removed. The discussion connected the failures with tightened Gmail authentication protocols and with authentication-method settings. A 550 From response means the provider is objecting to the sender identity or a related policy in that reported case.

  • Confirm that the From address is an approved mailbox or alias for the authenticated account.
  • Check the exact spelling and domain of the address SMF places in the From header.
  • Use a sender identity that the provider has authorized instead of an arbitrary forum address.
  • Compare the provider’s rejection detail with SMF’s log; the provider may identify the policy that SMF truncates.

Generic connection or SSL errors

A connection error before authentication usually points to the host, port, firewall, DNS, or encryption mode. An SSL error after the connection opens points to certificate validation, protocol mismatch, or an incorrect prefix. Do not treat a transport error as a password problem until the SMTP session reaches authentication.

Investigate a queue that stays stuck

If the direct test succeeds but registrations, resets, or notifications remain queued, stop rotating SMTP credentials. The failure may be in queue processing rather than transport.

Check the queue itself

  1. Open SMF’s mail-queue view and note the oldest message, recipient, retry count, and last-attempt time.
  2. Determine whether every message is blocked behind one item or whether only a particular recipient class fails.
  3. Trigger one new test workflow and see whether it joins the queue, is retried, or disappears after processing.
  4. Compare the queue timestamps with the server’s scheduled-task or request activity. A queue that never changes may indicate that its worker is not running.
  5. Preserve the queue state before deleting or manually editing entries. Removing evidence can make a version regression harder to diagnose.

Check version history after an upgrade

The documented 2.1.6 issue followed upgrades from 2.1.4 to 2.1.5 and then 2.1.6. It reported that mail stayed in the queue and retried, potentially preventing later messages from progressing. The report listed 2.1.7 as a planned milestone. Compare your installed version with the project’s current release information and release notes before applying a workaround.

If your symptoms match that report—direct test succeeds, operational mail remains queued, and retries repeat after an upgrade—record the SMF version, PHP version, queue contents, and exact timestamps. Test the vendor’s documented update or fix in a staging copy where possible. Do not assume that changing TLS settings will repair a queue worker defect.

Protect the queue during recovery

  • Back up the forum database and files before an upgrade or queue manipulation.
  • Do not repeatedly force retries against a provider that is rejecting the sender; this can create duplicate attempts or trigger rate limits.
  • After applying a version fix, send one direct test and one controlled registration before releasing normal traffic.
  • Watch whether the oldest queued item clears and whether new messages are processed in order.

Use both SMF and provider logs

Logging turns a vague mail complaint into a reproducible event. For each attempt, record:

Special offer. See more information about Outbyte and uninstall instructions. Please review EULA and Privacy policy.
  • UTC timestamp, forum hostname, and installed SMF/PHP versions.
  • Recipient category, such as a local test account, an external mailbox, or a notification subscriber.
  • Whether the message was sent directly or processed from the queue.
  • SMTP host, port, encryption mode, and authentication method, but never the password.
  • Complete SMTP response text and numeric code.
  • Message or transaction identifier from the SMTP provider, when available.

Compare the SMF error log with the provider’s activity log at the same minute. If SMF records an attempted delivery but the provider has no connection, investigate DNS, firewall, host, and port. If the provider records a rejection, use its reason rather than SMF’s shortened summary. If the provider records acceptance but the recipient never sees the message, the problem has moved beyond SMF and SMTP submission; inspect provider delivery status and the recipient domain’s filtering.

Choose the right remediation path

Path Best fit Advantages Risks or limits
Fix direct SMTP submission SMF’s test mail fails or returns a clear transport/authentication error. Restores the existing configuration with minimal architectural change. Still depends on correct TLS, authentication, and sender alignment.
Repair queue processing Direct tests succeed but operational messages remain queued. Addresses the actual worker or version problem instead of changing working SMTP credentials. May require an SMF update, PHP compatibility check, or controlled queue recovery.
Use a provider-hosted SMTP relay The current host’s local mail is unreliable or lacks authenticated delivery and logs. Usually offers clearer SMTP responses, activity records, and sender controls. Requires provider-specific credentials, policy compliance, and correct domain/sender setup.
Use local host mail Your server environment explicitly supports reliable local delivery. Fewer external credentials and no remote SMTP handshake. Logging, reputation, TLS, and recipient acceptance may be weaker or harder to manage.

Evaluate each option against six questions: Is the failure direct or queued? Is the relay hosted by a provider or by your server? Does it support the required TLS/STARTTLS mode? Does its authentication method match SMF and PHP? Can you see retries and provider responses? Is it compatible with your installed SMF version?

Recovery playbooks for common cases

Case 1: The test email fails with an authentication error

  1. Copy the complete code and text from the SMF log.
  2. Confirm host and port from the provider’s current instructions.
  3. Match TLS/STARTTLS versus SSL exactly.
  4. Verify the authentication method, username format, and active credential.
  5. Send one new test and compare the response. If the code changes to a sender error, transport and authentication may now be working.

Case 2: The test works but password resets never arrive

  1. Trigger a reset for a controlled account.
  2. Inspect the queue entry and its retry timestamp.
  3. Check whether other queued messages are also stalled.
  4. Review SMF and PHP versions, especially after an upgrade to 2.1.6.
  5. Apply a documented SMF fix or supported update, then verify that the oldest queued item is processed.

Case 3: The provider returns 550 From

  1. Identify the exact From address generated by SMF.
  2. Check whether the authenticated SMTP account is permitted to send as that address.
  3. Replace an unauthorized forum address with an approved sender for a controlled test.
  4. Review the provider’s sender and authentication policy, including any domain-alignment requirements.
  5. Retest before changing the queue or PHP configuration.

Case 4: SSL appears unsupported

  1. Save the current settings and error text.
  2. Confirm whether the provider expects TLS/STARTTLS on the selected port rather than implicit SSL.
  3. If SMF’s interface lacks an explicit STARTTLS choice, consider the documented ssl:// or tls:// host-prefix hint only when it matches the provider and server environment.
  4. Retest once, then inspect the new response. Do not leave a prefix in place if it creates certificate or protocol errors.

Prevent the next outage

  • Keep SMF and PHP versions documented and review release notes before upgrading.
  • After every upgrade, test both a direct email and a real queued workflow.
  • Use a dedicated, provider-authorized From address rather than a guessed or personal address.
  • Store SMTP credentials securely and rotate them through a controlled change procedure.
  • Monitor queue age and retry counts, not just whether the test-mail button succeeds.
  • Retain SMTP and provider logs long enough to correlate intermittent failures.
  • Test at least one local recipient and one external recipient, because recipient-domain behavior can differ.
  • Document the known-good host, port, encryption, authentication method, and sender combination.

The practical rule is simple: prove the SMTP handshake, prove sender authorization, then prove queue processing. A direct test answers only the first question. When you capture the exact response and compare it with queue and provider evidence, SMF mail failures become a finite configuration or version problem rather than a guessing exercise.
