Make a sequel when your shipped game has a demonstrable audience, players can name what they want expanded or fixed, and the next game can deliver a visible improvement while reusing technology, production knowledge, or world-building assets. Start a new IP when the strongest opportunity has a different hook, audience, tone, or market position—and can earn attention without relying on your old brand.
Turn that judgment into a scored memo covering audience proof, differentiated promise, reusable technology and content, scope and runway, rights or partner constraints, and discoverability. Weight the factors that match your studio’s current constraint, then build a small validation slice before committing the full budget.
Make the decision from evidence, not from the word “sequel”
The useful question is not whether sequels are generally safer or whether new ideas are generally more exciting. It is which project can reach a credible market test before your team runs out of money, time, or attention. A sequel and a new IP change different parts of the risk profile, so compare them against the evidence you actually possess.
A sequel usually lowers some discovery and production uncertainty. You may already know which mechanics players discuss, which store-page messages attract attention, how your build pipeline behaves, and which platform contacts or community channels can reach buyers. The cost is a stronger expectation gap: players compare every system, character, visual choice, and technical issue with the first game. If the follow-up is merely more content at full price, it can be perceived as an expansion; if it changes too much, existing fans may not recognize the reason to buy.

A new IP removes inherited expectations and gives you freedom to choose a different genre, camera, tone, business model, or audience. It also makes you prove the hook, establish trust, and earn discoverability from zero. Treat the choice as a portfolio decision under uncertainty, not as a referendum on your creative ambition.
What a sequel really buys—and what it puts at risk
Advantages you can test
- Audience signal: Sustained sales, reviews, community activity, or wishlists for the original indicate an addressable audience. They do not prove that every owner wants another installment, so segment the evidence by platform, region, genre expectation, and engagement.
- Faster communication: Existing players can understand a sequel’s premise quickly when the title, store page, and trailer make the relationship clear. This can reduce the amount of explanation needed in advertising.
- Production reuse: Engine integrations, tools, pipelines, save systems, animation rigs, art style, and world-building can shorten development or increase polish. Reuse only counts as value if it does not force the new game into an unsuitable genre, camera, tone, or business model.
- Known feedback loops: Your team has a first-hand record of support issues, onboarding confusion, performance bottlenecks, and features players actually used. Convert those observations into explicit sequel hypotheses rather than assumptions.
- Lower launch friction: An established community, platform relationship, mailing list, or creator network can provide early testers and initial visibility.
Risks that grow with the brand
- Repetition: The sequel may feel like the same game with a new map. A GDC session on SteamWorld Dig frames the central challenge as building on a successful IP while staying true to its world and characters without simply producing more of the same.
- Expectation debt: A known audience notices missing features, changed controls, art-direction shifts, and performance regressions faster than strangers do. Your roadmap must reserve time for compatibility and quality, not only headline features.
- Comparison marketing: Every trailer and review invites a direct comparison with the first game. A weaker launch message can make an objectively improved game look incremental.
- Rights and partner limits: Licensors, publishers, platform deals, or co-owners may control characters, naming, sequel approvals, release windows, or monetization. Confirm those constraints before greenlighting.
Signals that favor a sequel
Choose the sequel path when most of the following statements are supported by records, not wishes:
- The original has sustained sales, favorable reviews, active community discussion, or meaningful wishlists after its launch window.
- Players can state a specific improvement they want, such as a deeper progression system, a clearer co-op mode, a larger simulation, or a resolved pacing problem.
- Your team can reuse technology or content without making the project feel like a paid expansion.
- The new promise can be demonstrated in a short playable slice rather than explained only in a design document.
- The existing IP, platform relationships, and community channels materially reduce launch friction.
- The team still wants to serve the original premise and audience for the full production cycle.
Ask fans for more than feature requests. Have them describe the moment they remember, why they stopped playing, what they would show a friend, and what would make a sequel feel essential. Those answers reveal whether demand is for the world, a mechanic, a character, or simply a one-time novelty.
Signals that favor a new IP
A new IP is the stronger choice when the opportunity is genuinely different and the studio can fund the discovery work:
- Your best idea has a different core mechanic, emotional promise, audience, or business model.
- The original audience is too small, mismatched with the new concept, or attached to a premise the team no longer wants to serve.
- Reusing the old technology would force compromises in genre, camera, tone, platform targets, or monetization.
- The studio needs portfolio diversification instead of another release exposed to the same audience cycle.
- Strangers understand the new proposition and express interest without being briefed on the old game.
- You have enough runway for a sharper hook, new store-page education, broader playtesting, and a longer discoverability campaign.
Do not call a project “new IP” merely because it has a new setting. If the mechanic, audience, and sales promise are substantially the same, you may be paying the discoverability cost of a new brand without gaining strategic flexibility.
Compare the two options on six decision axes
Create one memo with a row for each axis. Give the sequel and new-IP concepts separate scores from 1 to 5, write the assumption behind each score, and attach an evidence source such as sales data, review text, interview notes, prototype results, or a signed rights document. A score without a written assumption is an opinion, not a decision input.

| Axis | What a high sequel score means | What a high new-IP score means | Evidence to attach |
|---|---|---|---|
| Audience proof | Existing buyers and engaged players overlap with the proposed sequel audience. | Unfamiliar players respond to the new concept, not only existing fans. | Sales by cohort, reviews, community activity, interviews, playtests. |
| Differentiated promise | The sequel has a one-sentence improvement visible in a short slice. | The new hook is distinctive and understandable without the old brand. | Message tests, prototype footage, interview recall. |
| Reusable technology and content | Tools, systems, pipelines, art, or world assets reduce work without constraining design. | Reuse is limited, but a clean technical foundation suits the new concept. | Engineering estimates, asset audit, build-risk list. |
| Scope fit and runway | The team can reach a market test quickly using known production patterns. | The discovery phase and new content budget fit available runway. | Milestone plan, burn rate, staffing, contingency. |
| Rights and partner fit | Sequel rights, approvals, platform terms, and partner incentives are clear. | The studio owns or can secure the new IP and is not blocked by old agreements. | Contracts, option terms, approval calendars. |
| Discoverability burden | Brand familiarity, community channels, and platform history lower launch friction. | The concept has a strong standalone message and a plan to earn attention. | Store-page tests, creator feedback, attributable traffic results. |
Weight the memo for your actual constraint
Not every axis deserves equal influence. Multiply each 1–5 score by a weight, add the results, and compare the totals. Keep the same scale and maximum possible score for both options. The arithmetic does not make the choice objective; it makes hidden assumptions visible and shows which evidence could change the result.
Cash-constrained studio
Give the largest weights to scope fit, time to test, and reusable technology. A concept that needs a long content build before anyone can evaluate the hook is dangerous when payroll runway is short. Audience proof and discoverability still matter, but they cannot rescue a project that reaches validation too late.
Studio with a strong community
Increase the weights for audience proof and sequel demand. Ask whether community members are active enough to test, wishlist, stream, and recommend the next game—not merely whether a large historical follower count exists. Keep differentiated promise heavily weighted so familiarity does not excuse repetition.
Studio with a licensing or publishing dependency
Raise rights and partner fit to a gating factor. A high creative score cannot compensate for an approval path that misses your launch window or a contract that removes control over pricing, platforms, or marketing assets.

The following is a template, not a forecast. Replace the numbers with your own evidence.

| Axis | Weight | Sequel score | New-IP score |
|---|---|---|---|
| Audience proof | 5 | 4 | 2 |
| Differentiated promise | 5 | 3 | 4 |
| Reuse value | 3 | 5 | 2 |
| Scope fit | 5 | 4 | 2 |
| Rights and partner fit | 2 | 4 | 4 |
| Discoverability | 4 | 4 | 2 |
Here the sequel totals 96 weighted points and the new IP totals 60. That result is meaningful only if the team can defend every score and identify the weakest assumptions. If a prototype later shows that strangers cannot understand the sequel’s improvement, lower its differentiated-promise score and rerun the memo.

Validate both concepts before committing the full budget
Build the smallest test that can distinguish the options. Do not produce a polished vertical slice that hides the question under expensive art. The goal is to learn whether the sequel’s new promise or the new IP’s core hook survives contact with real players.
- Define the decision claim. Write one sentence for each option. A sequel claim might be “The same audience will pay for a deeper tactical layer that is visible within ten minutes.” A new-IP claim might be “Players unfamiliar with our previous game will understand and want this social-survival hook after one session.”
- Build a short playable slice. Include the mechanic, pacing, and onboarding that carry the promise. For a sequel, show the meaningful improvement rather than only familiar characters. For a new IP, show enough context for a stranger to understand the fantasy without a lore lecture.
- Test with two audiences. Interview and playtest existing fans plus genre newcomers. Record what each person recalls, misunderstands, requests, and would explain to a friend. Separate enthusiasm for your previous work from interest in the proposed game.
- Test two store-page messages and key-art directions. Use a small, attributable traffic sample where possible. Keep the creative variables documented so you know whether a result reflects the concept or the presentation.
- Track directional signals. Measure wishlist actions, demo completion, early retention, and stated purchase intent. These are signals for choosing what to improve, not sales forecasts or proof of break-even.
- Re-estimate scope and runway. Update staffing, content volume, technical risk, marketing time, and contingency after the test. Kill, pause, or reshape the option whose central assumption remains weakest.
A 2024 study by Linåker, Bjarnason, and Fagerholm of 10 indie developers concluded that continuous experimentation is central to validating market viability. It also found that limited time and resources restrict access to representative participants, so document who you could not reach and avoid treating a narrow sample as the entire market.
Make runway and market conditions explicit
Current market conditions punish oversized bets. Boston Consulting Group reported approximately 1% compound annual growth in gaming revenue from 2021 through 2023, estimated global gaming revenue of $221 billion in 2024, and a projection of $266 billion in 2028; it also said development budgets were outpacing revenues. Those figures describe the broad market, not your genre or platform, but they support a practical rule: choose the option that can reach a credible test within your remaining runway.
Recommended Free Tools
Build a month-by-month cash model for both concepts. Include salaries or contractor costs, software and hardware, localization, certification, platform fees, QA, customer support, trailers, events, creator outreach, and a contingency reserve. Mark the date on which you must see evidence strong enough to continue. If neither concept reaches that date without a major financing event, reduce scope or change the plan before production starts.
The employment backdrop also argues for staged commitments. A 2024 GDC survey of more than 3,000 developers found that 56% were worried about future layoffs. That statistic is not a prediction for your studio, but it is a reminder to protect team continuity with milestones that produce decision-quality evidence before the largest hiring or outsourcing commitments.
Use marketing evidence without mistaking it for a guarantee
Marketing execution can change outcomes as much as the underlying game. A GDC postmortem for The Operator reports that, with a modest $50,000 marketing budget, attendees learned how the game achieved more than 340,000 wishlists, over 120,000 unit sales, and $1.3 million in Steam revenue. Treat those figures as one postmortem’s reported result under its particular genre, timing, store page, creative, and execution—not as a normal return on a $50,000 spend.

For a sequel, test whether the old brand improves click-through and wishlist conversion or merely attracts people who expect the first game. For a new IP, test whether the hook works when the ad, capsule art, and first trailer are the only context. Keep traffic attributable and record the audience source, message, creative, date, and platform so later decisions are not based on aggregate impressions.

Video Game Insights’ 2024 report, using data current to September 30, 2024, found average revenue of $120,000 for a studio’s first indie game, $168,000 for its second, and $209,000 for its third or later game.
| Studio release position | Average revenue | What it can indicate | What it cannot prove |
|---|---|---|---|
| First indie game | $120,000 | A baseline average across the report’s observed first releases. | It does not predict your first launch or establish a break-even probability. |
| Second indie game | $168,000 | Later projects may benefit from accumulated production and marketing experience. | It does not isolate sequel status from genre, price, platform, team, or marketing spend. |
| Third or later indie game | $209,000 | Repeated shipping experience correlates with higher observed average revenue. | It does not mean a sequel will outperform a new IP. |
These are observational averages, not a universal sequel uplift. They combine many kinds of games and studios and do not establish causation. Use your own historical conversion rates, price assumptions, wishlists, and launch costs to model scenarios. Include pessimistic, base, and optimistic cases, and state which variables would invalidate each case.
Check rights, platforms, and partners before greenlighting
- Confirm who owns the characters, world, code, trademarks, soundtrack, and sequel rights.
- List every approval required for a name, logo, story change, platform release, rating submission, or monetization change.
- Check whether an existing publishing or platform agreement imposes delivery dates, exclusivity, revenue shares, or marketing obligations.
- Verify that your technology license permits reuse, team transfer, and distribution on every planned platform.
- Decide whether the new concept can be announced independently if a partner declines it.
- Assign a date for legal review; do not treat an informal email or assumed relationship as a confirmed right.
Rights clarity can change the score from a normal trade-off to a hard stop. Record unresolved items as dependencies with owners and deadlines.
Common failure modes and their fixes
“The first game sold, so the sequel will sell.”
Sales can come from a specific platform feature, price promotion, creator, genre moment, or review conversation that will not repeat. Fix the assumption by measuring which cohorts bought, stayed, recommended, and asked for more, then test the sequel message with both fans and newcomers.

“We will decide the hook after building the content.”
Late positioning creates expensive rework in levels, art, tutorialization, and trailers. Fix it by making the one-sentence promise a milestone requirement and proving it in the short playable slice.
“A new IP is automatically more creative.”
A new label does not create differentiation. If the game shares the old mechanic, audience, and sales promise, you may incur new-brand discoverability costs without strategic benefit. Fix it by listing exactly what changes for the player and the studio.
“Reuse means the sequel is cheap.”
Reused systems can carry hidden migration, compatibility, performance, and content costs. Audit each asset and tool for maintenance, not just acquisition, and reserve time for improvements that make the sequel feel complete.

A greenlight checklist for the studio meeting
- Can every score in the six-axis memo be traced to an observation, document, or test?
- Can a player see the sequel’s improvement or the new IP’s hook in a short playable session?
- Have both existing fans and genre newcomers been tested?
- Is the target market, platform, price, and business model explicit?
- Does the milestone plan reach a credible market test before runway becomes critical?
- Are rights, partner approvals, and technology licenses confirmed or assigned with deadlines?
- Is there a named owner for store-page messaging, key art, trailers, community, and launch measurement?
- What result would make the studio stop, reshape, or switch concepts?
Require a written answer to the final question. A project is not ready for full production if the team has no agreed kill or reshape condition.
The practical rule
Pick the sequel when its audience is real, its improvement is unmistakable, and reuse lets you reach validation sooner without betraying the original promise. Pick the new IP when the opportunity is meaningfully different, strangers understand why it matters, and you can finance the work required to earn a new audience. In either case, commit only after a small test turns the biggest assumption into evidence you can evaluate.
