For a small team, a useful GitHub Actions starting point is one workflow that runs the project’s existing tests on pull requests and pushes to the default branch. Add dependency caching only after that works; add deployment separately, with environment rules and approvals that match the risk.

What GitHub Actions does—and where a workflow lives

GitHub Actions automates build, test, and deployment pipelines. A workflow is a YAML file stored in the repository’s .github/workflows/ directory. GitHub’s quickstart explains how to create one, and workflow templates can provide a starting point for a language or tool. A template may still need repository-specific configuration and secrets.

A workflow responds to events such as pull_request, push, and workflow_dispatch (a manual run). For a small team, start with automated checks on pull requests targeting the default branch and on pushes to that branch. GitHub’s deployment guidance also describes using events to control when deployment jobs run.

How do I run tests on every pull request?

Begin with the project’s actual toolchain and test command rather than assuming a generic GitHub example fits every stack. Pin the runtime or compiler version your project supports; install dependencies using the project’s established lockfile-aware command; then run its existing test script.

  1. Create the workflow file. In the repository, add a YAML file such as .github/workflows/ci.yml.
  2. Choose the triggers. Configure pull_request for the default branch and push for that branch. This checks proposed changes and catches direct updates to the branch.
  3. Define a job on a hosted runner. Use an appropriate runner image, check out the repository, install the pinned toolchain, install dependencies, and run the project’s test command.
  4. Commit and open a pull request. Confirm the workflow starts and that the test result appears in the pull request’s checks. Fix any mismatch between the workflow’s commands and the repository’s local development instructions.

The exact runtime setup and commands depend on the language, package manager, and project. GitHub’s quickstart introduces workflow creation, but does not prescribe one universal test setup for all repositories. Keep the first workflow deliberately small: make the checks reliable before adding matrices, extra services, or deployment logic.

Should I start from a template or write a minimal workflow?

Approach Useful when Trade-off
Start from a template A GitHub template closely matches the project’s language and tools. It can save setup time, but may require configuration, review, and secrets before it works for this repository. GitHub’s template guide explains their use.
Write a minimal workflow The team knows its pinned toolchain and existing test command and wants a clear, narrow CI check. The team must specify the project’s setup steps itself; in return, the workflow stays focused on what the repository needs.

When should I add dependency caching?

Add a cache only after an uncached workflow installs dependencies and passes tests correctly. Caching can speed up repeated installs, but it is a performance optimization with a security boundary, not a place to store credentials.

  • Cache dependency data, not tokens, passwords, or other secrets.
  • Limit cache writes to trusted workflows and actors. A cache is not signed or verified; GitHub warns that a workflow able to read a cache may extract its contents. See the dependency caching reference.
  • Use the project’s dependency lockfile as part of the cache key so dependency changes can produce a new cache rather than silently reusing stale data. Follow the cache-action guidance appropriate to your ecosystem.
  • Watch cache size and churn if workflows repeatedly create new entries. GitHub’s cache documentation says the default is 10 GB per repository; entries not accessed for more than seven days are removed by default. Storage beyond the default may be billed when configured.

If a cache does not make installs meaningfully faster, remove it. A simpler workflow is easier to reason about and avoids cache maintenance.

How should I give a workflow access to secrets?

Secrets are not automatically available to every step. Explicitly pass only the secret a particular action or command needs, through that action’s input or an environment variable. Avoid printing secrets in logs, and do not copy them into files or caches that other steps or runs can read. GitHub’s secrets guidance describes how secrets are used in workflows.

Secret location Best fit Protection and trade-off
Repository secret A credential used by workflows across the repository, where the same access scope is appropriate. Convenient to reuse, but does not by itself provide environment-specific deployment approval.
Environment secret A credential for a particular deployment target, such as staging or production. Can be made available only after that environment’s protection rules pass, including required-reviewer approval when configured. See GitHub’s secrets documentation and deployment controls.

For cloud providers that support it, consider OpenID Connect (OIDC) authentication instead of storing a long-lived cloud credential as a secret. It requires provider-side trust configuration, but can avoid maintaining that stored credential. GitHub’s continuous deployment guidance covers deployment integrations and OIDC.

How do I deploy with GitHub Actions?

Keep deployment in a separate job from routine pull-request checks. Target a GitHub environment such as staging or production so the team can set rules around access to that destination. A typical small-team path is to run CI on pull requests, then deploy from an approved push or other deliberate event after changes reach the intended branch.

Configure the environment as a production gate

  1. In the repository’s settings, create an environment for the destination, such as production.
  2. Configure deployment branch restrictions so only the intended branch or branches can deploy.
  3. Add required reviewers if someone should approve a production release. Store destination-specific credentials as environment secrets where possible; those secrets are released only after protection rules pass.
  4. In the deployment job, set its target environment to that environment and pass only the required credentials to the deployment action or command.

Use a concurrency group for a shared deployment target to prevent two workflow runs from deploying there at the same time. This serializes access to the target; it does not replace review or branch restrictions. GitHub documents environments, branch controls, approvals, and concurrency in its deployment controls guide.

Choose how much friction the release needs

  • Immediate deployment: fewer steps, appropriate only when the team accepts the risk of automatic releases and has suitable checks.
  • Gated environment: branch restrictions and required reviewers add a deliberate approval step for higher-risk targets.
  • Stored cloud secret or OIDC: a stored secret may be simpler to set up; OIDC can avoid long-lived cloud credentials when the provider supports it and is configured to trust the repository workflow.

GitHub’s continuous deployment documentation describes deployment options, including third-party integrations. Select an action or deployment method that matches the project and verify what permissions it requires before granting access.

What should a small team monitor?

Review failed runs and workflow duration as part of normal pull-request maintenance. For limits, GitHub’s Actions documentation, accessed October 7, 2026, lists monthly included hosted-runner minutes of 2,000 for GitHub Free, 3,000 for Pro, 2,000 for Free for organizations, 3,000 for Team, and 50,000 for Enterprise Cloud. Standard runner concurrency is listed as 20 jobs for Free, 40 for Pro, 60 for Team, and 500 for Enterprise; cache storage is 10 GB per repository across those plans. These are GitHub-published plan limits, not a promise that every job or billing scenario is free. Check the current Actions limits documentation and your account’s billing details because allowances and billing terms can change.
