A Scrum Master is accountable for establishing Scrum as defined in the Scrum Guide and supporting the Scrum Team’s effectiveness. That means coaching, facilitating, and helping remove impediments—not automatically managing the team, policing compliance, or controlling a project.
What is a Scrum Master responsible for?
In the 2020 Scrum Guide, the Scrum Master is accountable for establishing Scrum and for the Scrum Team’s effectiveness. The Guide describes responsibilities as services to the team, Product Owner, and organization—not as a rigid daily checklist. Scrum Guide (2020)
- Serve the Scrum Team: Coach members in self-management and cross-functionality, help the team focus on creating valuable work, facilitate Scrum events when needed, and cause impediments to be removed.
- Serve the Product Owner: Help with effective Product Goal definition and Product Backlog management.
- Serve the organization: Help people understand and use Scrum, and work to remove barriers between stakeholders and Scrum Teams.
The Scrum Team consists of one Scrum Master, one Product Owner, and Developers. It is self-managing: members decide internally who does what, when, and how. This does not mean that managers cannot exist elsewhere in the organization; it means the Scrum Master is not defined as the team’s boss.

These are useful misconceptions to clarify, not a statistically ranked list. The Scrum Guide defines the accountabilities; Scrum.org offers additional explanations of the common misunderstandings.

Myth 1: The Scrum Master is the team’s boss
Reality: The Scrum Master has no defined authority to assign the team’s work or direct its members. The team self-manages, while the Scrum Master coaches and supports its effectiveness. A company may separately assign people-management duties, but those are local expectations, not an accountability established by Scrum.
Myth 2: The Scrum Master is the “Scrum Police”
Reality: Establishing Scrum is not the same as policing compliance. The Scrum Master helps people understand Scrum’s principles and purposes, and coaches them in applying the framework. Myth 3: The Scrum Master must personally remove every blocker
Reality: The Guide says the Scrum Master causes impediment removal; Scrum.org explains that this includes helping with impediments the team cannot remove itself. The Scrum Master can help the team address obstacles within its reach, and work to resolve or escalate barriers beyond it. The accountability is not to rescue the team from every difficulty or take ownership of all its problem-solving.

Reality: Scrum does not define the Scrum Master as the person who manages daily project work, scope, budget, or deadlines. The role is accountable for establishing Scrum and serving the team, Product Owner, and organization. Employers may combine project-management duties with the job, but that is a local role design rather than a universal Scrum requirement.

Myth 5: The Scrum Master is a meeting scheduler or cheerleader
Reality: Scrum events are part of the framework, and the Scrum Master may facilitate them. But scheduling calendars or keeping morale upbeat alone does not meet the role’s accountability. When evaluating a posting or clarifying expectations with a manager, distinguish framework accountabilities from organization-specific duties:
- Accountability: Does the role establish Scrum and support team effectiveness, or own project controls such as scope, budget, and deadlines?
- Authority: Does it coach and facilitate a self-managing team, or manage direct reports and assign their work?
- Impediments: Does it help the team remove barriers and escalate those outside its reach, or promise to personally solve every issue?
- Source: Is the duty in the Scrum Guide, or is it a practice particular to this employer?
Neither the presence nor absence of extra duties makes every job description invalid; the important point is to understand which expectations come from Scrum and which come from the organization.

What the Scrum Master role can look like in practice
Scrum.org describes the role as situation-dependent: a Scrum Master may act as a servant leader, facilitator, coach, manager, mentor, teacher, impediment remover, or change agent. This is an explanatory model, not a formal list of separate roles in the Scrum Guide. The mix changes with the needs of the team and organization; the underlying accountability remains establishing Scrum and supporting effectiveness.
