When a client asks for more during active work, acknowledge the need, check it against the agreed scope, and explain the trade-offs before committing. Scope changes are normal; the relationship is more likely to suffer when additions are absorbed silently and later create missed deadlines, surprise costs, or resentment.
What scope creep looks like—and why an early conversation helps
Scope creep often builds through small, informal requests rather than one dramatic change: another meeting, interview, presentation revision, analysis task, or new stakeholder’s requirements. A request framed as “just one more thing” may seem minor, but repeated additions can affect milestones, resources, and the work already promised.
Consultants quoted by the Chartered Management Institute emphasize the relationship side of the issue. Rachel Lambert, managing director of StudyFlex, says, “It’s rarely just a contracting issue. More often it’s a relationship, expectation and communication issue,” and that successful consultants continually manage “understanding, alignment and trust.” Scott Rodham-Boyd, digital service manager at Mott MacDonald and chair of the Institute of Consulting Advisory Committee, puts it plainly: “Scope creep becomes a problem when it’s ignored, not when it’s discussed.” CMI’s article by Ian Wylie, published 4 August 2026, presents these comments in the context of communicating openly about change.

Set a clear baseline before work begins
It is easier to discuss a change fairly when both sides can see what they agreed to. A useful scope baseline makes the intended work and its boundaries explicit, rather than relying on anyone’s memory of a kickoff conversation.
- Objectives and outcomes: what the work is meant to achieve and how success will be judged.
- Deliverables and acceptance criteria: what will be produced, in what form, and what counts as complete or acceptable.
- Boundaries and exclusions: work that is not included, such as extra rounds, formats, analysis, or stakeholder interviews.
- Assumptions and responsibilities: what the client and delivery team will provide, and when.
- Decision authority: who can request, review, and approve a change, including any agreed thresholds for a lightweight decision.
Keep the baseline accessible to the people doing the work and the people making requests. Centralized project information, including briefs and acceptance criteria, can help teams work from the same reference; Atlassian’s requirements guidance describes that approach.

Use a short, fair process for each request
Respond promptly, but do not promise a date or absorb work before you understand what is being asked. A proportionate process can be as simple as a conversation and a written confirmation for a small change; a material change may need a formal estimate and approval under the project’s agreement.
What’s actually slowing this PC down?
Pick the symptom - the matching free tool is one click away.
- Acknowledge and clarify. Thank the client for raising the need. Ask what outcome they want, why it matters now, who owns the decision, and when it is needed. New needs and shifting expectations often surface first in conversation.
- Check the agreed scope. Compare the request with the written deliverables, exclusions, success criteria, assumptions, and acceptance terms. Do not assume that both sides remember the boundary the same way. If the request may already be included, resolve that ambiguity before treating it as extra work.
- Estimate the impact. Consider effort, cost, staffing, dependencies, milestones, risk, business value, affected stakeholders, and commitments to suppliers or other parties. Check whether the requested timing is possible without moving other work.
- Offer realistic choices. Explain what can change and what cannot remain unchanged. Compare the options against the project’s objectives, schedule, budget, resources, risk, stakeholder needs, authority, and contractual commitments.
- Get the right approval. Follow the agreed decision authority and thresholds. Record what changed, why, its impact, who approved it, the date, and the decision.
- Close the loop. Confirm the decision in writing, update the scope and plan if approved, and state the next step. Keep the client informed as delivery proceeds.
Project-management guidance from PMI, Microsoft Support, and Atlassian all support evaluating and managing changes rather than treating change control as an automatic veto. The level of documentation should fit the change; repeated small adjustments can still add up, so agree practical thresholds in advance.

Give the client choices, not a bare refusal
When a request is outside the baseline, present the consequences in concrete terms and let the client choose among options your team can actually deliver. For example:
- Keep the current scope and date: continue with the agreed deliverables and schedule.
- Swap or defer work: replace an existing item with the new request, or move one deliverable to a later phase.
- Add the work: include it through an approved change with adjusted budget, resources, or timing.
- Decline the request: explain the constraint and why the request cannot be accommodated under the current agreement.
A useful way to start the conversation is: “That could be valuable. It sits outside the work we agreed, so I’ll map the effect on timing and budget and give you a few options: replace an existing item, add it as a change, or schedule it for a later phase. Which outcome matters most to you?” Adapt the wording to the actual scope and estimate. If the request is already covered, do not present it as a paid addition; first clarify what the agreement includes.

Watch for warning signs without assuming bad intent
- Requests repeatedly arrive as “just” one more thing or “while we’re doing this anyway.”
- Extra meetings, interviews, presentation versions, or analysis accumulate beyond the baseline.
- New stakeholders join with different expectations, or it is unclear who decides.
- Requests arrive through informal channels without a clear owner, reason, impact estimate, or approval.
- Small changes are shifting milestones, budget, or dependencies even though no single change seems large.
These signs call for a scope conversation, not an accusation. Discuss the request and its consequences rather than speculating about the client’s motives. Quietly doing recurring additions “as a favor” can create an expectation that the extra work is included, without either side making an explicit decision.
Distinguish a genuine change from a planning omission
Not every mismatch means the client is asking for new work. The original scope may be ambiguous, or a necessary task may have been omitted during planning. PMI distinguishes new or modified deliverables from planning omissions and errors. Check the agreement and the project’s assumptions before assigning responsibility or quoting a change.

If the parties disagree about whether a request is included, explain what the written terms say and what remains unclear. For a consequential contract dispute, review the relevant agreement and seek advice from qualified counsel; this practical change-control approach is not legal advice.
Keep change control useful, not bureaucratic
A control process should help the client make an informed choice, not create paperwork for its own sake. Agree who can approve changes and which adjustments can be handled informally; reserve more detailed estimates and written approvals for changes that materially affect deliverables, cost, timing, risk, or commitments.
The scale of the problem should not be exaggerated with a universal failure-rate claim. A 2008 PMI conference paper by Chuck Millhollan described a Pareto analysis of Greater Louisville-area survey results collected from February 2005 through June 2008. It reported that four leading causes of project failure included poor or incomplete requirements, scope creep, lack of a structured project-management methodology, and lack of change control. That dated, local practitioner analysis is not a current global estimate or proof of causation; its practical relevance is that clear requirements and managed changes belong together.
