Looking for RPGs where your companion betrays you, a friend becomes the villain, or changing loyalties reshape the story? The strongest examples do more than stage a surprise cutscene: they make the player’s decisions, attention, or party management responsible for the break. In Fire Emblem Fates, choosing one kingdom turns the other into an enemy. Judas can make neglected friends become villains. Empyreal and Pathfinder: Kingmaker make loyalty conditional on quests, behavior, and party composition.
How these ally-to-enemy RPGs differ
Each game reverses a relationship for a different reason. The table separates a faction-level consequence from an individual companion arc and shows how much control the player has over the outcome.
| Game | What triggers hostility | Player agency | Type of reversal | How early the risk is signaled |
|---|---|---|---|---|
| Fire Emblem Fates | Choosing one kingdom | High, but tied to a defining route choice | Entire unchosen faction becomes hostile | Explicit before the point of no return |
| Judas | Ignoring or alienating a key character | High and ongoing through relationship management | Individual friend can become a villain | Signaled through the character’s need for attention |
| Empyreal | Quest outcomes and actions that reveal motives | High, with outcomes varying by character | Trusted character can become a powerful ally or sworn enemy | Questionable ambitions emerge as trust develops |
| Pathfinder: Kingmaker | Player behavior and party composition | High, with branching companion arcs | Companion may leave or betray the player | Reactions and arc changes provide continuing warnings |
Fire Emblem Fates: choosing a kingdom creates the enemy
Fire Emblem Fates is the clearest example of a trusted-allegiance reversal caused by a single structural choice. Nintendo’s Iwata Asks interview describes a design in which the player chooses between kingdoms. The side left unchosen becomes hostile precisely because of that decision.

The hostility is not the result of a hidden betrayal by one companion. It is a consequence of selecting a political allegiance. Nintendo writer Kibayashi summarized the design directly: “Because the side you didn’t choose becomes your enemy.” Characters who might have been allies on another route are therefore transformed into opponents by the player’s commitment.

Why the reversal matters
The interview explains that the change is meant to feel like crossing a point of no return. The emotional force comes from recognizing that the player caused the separation, rather than merely witnessing a villain reveal. This is a faction-level version of the trope: the relationship changes across an entire side of the conflict, not just in one optional conversation.
Judas: neglect can turn a friend into a villain
In Judas, the danger is more personal. Ghost Story Games’ Ken Levine describes three important characters who can become friends, receive the player’s attention, and later become villains if the player ignores or alienates them.

The trigger
Relationship management drives the reversal. The developer’s stated goal is for losing one of these characters to feel like losing a friend; “ignore one of them enough, and they become the villain.” The game therefore treats inaction as a meaningful choice. You do not need to attack a character or select an obviously hostile dialogue option. Repeatedly failing to invest in the relationship can be enough.
What the player controls
Agency is continuous rather than concentrated in one route split. Attention, conversation choices, and how you handle the relationship determine whether a potential ally remains close. That design makes the eventual antagonism feel earned by the history between the characters, while also warning players that “neutral” behavior can have consequences.

Empyreal: trust reveals motives before loyalty breaks
Xbox Wire’s feature on Silent Games’ Empyreal presents a newer action-RPG structure in which character questlines and player actions can lead to widely different outcomes. Some characters have questionable ambitions that only become clear after they have gained the player’s trust.
The trigger
The reversal grows out of quest outcomes and what the player learns while pursuing them. A character is not simply labeled good or evil at recruitment. Their motives emerge over time, and the player’s choices determine whether the relationship ends as cooperation or conflict.

The range of outcomes
The feature describes the system as capable of producing a “powerful ally or sworn enemy.” That wording captures the game’s conditional approach to loyalty: the same character can occupy opposite roles in different playthroughs, depending on actions and the conclusions of their questline. The risk is signaled through ambition and revealed motives rather than a single predetermined betrayal scene.

Pathfinder: Kingmaker: companions react to the ruler you become
Pathfinder: Kingmaker uses companion behavior and party context to make loyalty conditional. In an official Owlcat interview, narrative designer Chris Avellone explains that companions pay attention to what the player does, that their personal arcs can branch, and that the story can change considerably with party composition.

The trigger
There is no single mandatory betrayal identified for every campaign. Instead, a companion’s response depends on the player’s behavior and on which characters are present in the party. The interview explicitly raises the possibility that a companion might eventually leave or betray the player, making this a behavior-sensitive version of the trope.
Why party composition matters
Because companions react to one another as well as to the protagonist, assembling a party is a narrative decision, not only a combat decision. Different combinations can expose different tensions and alter how an arc develops. Players who want to preserve a relationship must watch reactions, consider the consequences of their rulership, and accept that some companions may not remain loyal to the same version of the character they joined.
Why changing loyalties work so well in RPG stories
These games share a specific emotional sequence: investment comes first, uncertainty follows, and the reversal arrives after the player has formed a relationship or committed to a side. A fixed twist can surprise you, but a choice-driven reversal also makes you examine what you did.
- Choice creates responsibility: Fire Emblem Fates makes the unchosen kingdom hostile because the player selected another allegiance.
- Neglect becomes a decision: Judas treats insufficient attention as a route toward villainy.
- Trust has a cost: Empyreal reveals questionable ambitions only after the player has invested in a character.
- Behavior shapes the party: Pathfinder: Kingmaker lets actions and companion combinations redirect personal arcs.
If you specifically want a game where a friend becomes the villain, start with Judas. For a route-level choice that turns potential allies into enemies, choose Fire Emblem Fates. Empyreal suits players who prefer quest-driven uncertainty, while Pathfinder: Kingmaker is the deepest fit for role-players who want companions to judge the character they are creating.
