The difference is where the robot’s behavior comes from. A robot foundation model learns visual, language and action relationships from broad pretraining plus robot demonstrations, then proposes actions in a new situation. Traditional robotics software assembles specialized perception, planning, kinematics, middleware and control modules designed for defined tasks. A foundation model does not automatically replace that stack: on a physical robot, its output still commonly passes through robot descriptions, inverse kinematics, controllers and hardware interfaces.

What changes when a foundation model is added?

Traditional robotics starts by engineering a pipeline for a particular robot and operating environment. Developers specify how sensors are read, how objects are represented, how paths are planned, how joints move and how faults are handled. A new object or task may require new perception models, rules, demonstrations or code.

A foundation model attempts to learn reusable representations before deployment. Instead of hand-coding a separate mapping for every visual concept, instruction and action, the model uses patterns learned from large datasets and robot experience. In a vision-language-action (VLA) system, camera observations and language context are converted into an action proposal. The proposal can describe an end-effector pose, a gripper state or whether an action sequence should continue.

That distinction changes the source of generalization, not the physical laws of robotics. The model may recognize that an unfamiliar object matches the idea of “the red cup” or infer a useful action from a natural-language instruction. It still has to move a real mechanism through constrained joints, respect timing and force limits, and communicate with actuators safely.

How traditional robotics software works

A conventional system is usually a set of cooperating components, each with a relatively narrow responsibility. The exact arrangement varies by robot, but the core pattern is often described as sense, think, act.

Sensing and perception

Drivers read cameras, lidar, force sensors, encoders and other devices. Perception software turns those streams into structured information such as detected objects, estimated poses, maps or obstacle boundaries. A team can select a detector or write rules for the objects and conditions it expects.

Planning and decision logic

Task planners choose a sequence of operations, while motion planners search for collision-free paths. State machines, behavior trees or other explicit logic determine which action follows a success, timeout or fault. These systems can be easier to inspect because the decision boundaries are represented in code or configuration.

Special offer. See more information about Outbyte and uninstall instructions. Please review EULA and Privacy policy.

Kinematics and control

Kinematics describes the relationship between joint positions and the tool or end effector. Inverse kinematics (IK) converts a desired tool pose into joint targets. Controllers then generate commands that make the motors follow those targets while meeting limits on position, velocity, acceleration or force.

Middleware and hardware interfaces

Robot middleware provides message passing, device interfaces, tools and a shared development ecosystem. The Open Source Robotics Alliance describes ROS as this kind of middleware and ecosystem. It connects sensors, planners, controllers and visualization or diagnostics without requiring every component to implement a new communications layer.

This modularity is useful when a team needs deterministic timing, a known failure response or a component that can be tested in isolation. It can also make a system labor-intensive to extend: each new task may require additional perception, planning data and integration work.

How a robot foundation model works

RT-2, reported by Google DeepMind, illustrates one implementation rather than a definition of every foundation model. It combines a pretrained vision-language model with robot demonstration data. Images from the robot and language context are processed together, and the model predicts tokens representing action information.

Special offer. See more information about Outbyte and uninstall instructions. Please review EULA and Privacy policy.

Action tokens instead of a hand-built concept map

In the reported RT-2 design, output tokens encode continuation or termination, end-effector position and rotation, and gripper state. The model therefore maps learned visual and language representations to action symbols. A developer does not need to create a separate rule for every relationship between a phrase, an object appearance and a manipulation response.

Broad pretraining plus robot data

Web-scale visual and language data can supply concepts that are difficult to collect on a robot, while demonstrations teach the model how those concepts relate to the robot’s action space. The combination is important: broad data alone does not tell a model how a particular arm moves, and robot demonstrations alone may not cover the variety of objects, descriptions and contexts encountered in the world.

Learned output still needs an execution path

A token sequence or pose proposal is not, by itself, a motor command. The output must be interpreted, checked and converted into motion. A solver may use IK to turn an end-effector pose into joint positions, and a task-space or joint controller may then execute the trajectory. Middleware carries messages between the model, those solvers and the hardware.

Foundation models and traditional software compared

Dimension Foundation-model approach Traditional robotics software What the evidence supports
Behavior source Learned representations from broad pretraining combined with robot data; a VLA predicts actions from visual and language context. Specialized perception, planning, state logic, kinematics and control components assembled for defined tasks. These are different ways to approach the sense-think-act pipeline, and they can coexist in one system.
Generalization May transfer concepts to unfamiliar objects, backgrounds or instructions when those relationships are represented in training. Usually depends on the coverage of engineered rules, models and task-specific data. RT-2 reported higher performance in its particular novel-scenario evaluation; the result is not a universal guarantee.
Training data Uses a combination of web-scale visual-language pretraining and robot demonstrations. Relies on task- and robot-specific engineering, calibration and data collection. The RT-2 account explicitly combines both data sources.
Embodiment transfer Can be trained on demonstrations from multiple robot types, potentially sharing behavior across machines. Components are commonly tailored to a robot’s geometry, sensors and interfaces. Open X-Embodiment and RT-X report cross-robot experiments, not universal compatibility.
Execution Produces a learned action proposal that still needs interpretation, validation, kinematics, control and hardware interfaces. Those execution components are designed directly as part of the stack. ROS and the Physical AI SIG describe learned policies coexisting with conventional execution components.
Operational work Requires low-latency inference, tensor movement, data and scene representations, dependency management and action validation. Requires equivalent integration, timing, calibration, testing and safety work for its modules. The Physical AI SIG identifies these as practical engineering concerns rather than proof that one approach always wins.

What the published RT-2 results actually show

Novel-scenario performance

Google DeepMind reported more than 6,000 robotic trials in its RT-2 evaluation. RT-2 performed similarly to RT-1 on seen tasks, while performance on the reported novel unseen scenarios rose from 32% to 62%. The result suggests that visual-language pretraining can help a robot apply concepts outside the exact demonstrations used for a task.

The qualification matters. “Novel” refers to the scenarios and benchmark used in that evaluation, not every unfamiliar object, room, instruction or failure mode a robot might encounter. The figures are experiment-specific results for the tested models and tasks; they are not a general foundation-model success rate or evidence of universal reliability.

Why this is different from simply adding a larger detector

A conventional detector can be retrained or expanded for additional classes, but the RT-2 approach aims to connect language and visual concepts directly to action representations. That can reduce the need to build a separate hand-engineered mapping for each new concept. It does not remove the need to define the robot’s action space, collect suitable demonstrations or constrain execution.

What cross-robot training changes

Embodiment transfer asks whether experience collected on one machine can improve behavior on another with different geometry, sensors or control interfaces. Pooling data can expose a model to more tasks and situations, but the model must still account for each robot’s capabilities.

Google DeepMind’s Open X-Embodiment work pooled data across 22 robot types. In a five-lab evaluation, the reported average success rate for RT-1-X was 50% higher than corresponding methods developed for individual robots. The same research reported RT-2-X at three times RT-2’s performance on its emergent-skill evaluation.

Special offer. See more information about Outbyte and uninstall instructions. Please review EULA and Privacy policy.

These numbers describe the cited experiments, datasets and evaluation procedures. They do not mean that any model trained on multiple robots will work on an arbitrary new arm. A deployment still needs an action representation, calibration and an interface that maps the model’s output to the target robot.

What does not change: the execution stack

Even when a model supplies high-level interpretation, the robot still needs a reliable route from a proposed action to physical motion.

Robot and scene representations

Software must describe links, joints, coordinate frames, sensors, objects and relevant environmental constraints in formats that both robotics tools and AI components can consume. Inconsistent frames or object definitions can turn a correct-looking prediction into a wrong movement.

Inverse kinematics and task-space control

If a model predicts an end-effector position and rotation, an IK solver can calculate joint configurations that reach that pose. A task-space controller can then regulate the tool’s motion. Solvers must handle unreachable poses, joint limits, collisions and multiple possible configurations.

Special offer. See more information about Outbyte and uninstall instructions. Please review EULA and Privacy policy.

Hardware interfaces and timing

Drivers and middleware deliver commands to actuators and return state feedback. The system must account for sensor timestamps, communication delays and the model’s inference time. A prediction that arrives too late can be unsafe or simply unusable in a fast control loop.

Supervision and recovery

Conventional logic can check whether an object was grasped, whether a joint exceeded a limit or whether the robot stopped responding. It can pause, retry, switch to a fallback skill or require human intervention. A learned policy can participate in this loop without being the sole authority over every low-level command.

Engineering constraints when deploying a learned policy

The Open Source Robotics Alliance Physical AI SIG’s August 2026 discussion identifies several areas that require practical work:

  • Moving large tensors: Images, state and model activations may need to cross process or machine boundaries efficiently.
  • Low-latency inference: The model must respond quickly enough for the level of control it is providing; a high-level planner and a reflexive controller have different timing requirements.
  • Robot and scene schemas: AI tools need consistent descriptions of bodies, objects, frames and environments.
  • Consistent data collection: Demonstrations need reliable labeling, timing, calibration and task definitions so that training examples are comparable.
  • Action validation: Proposed actions need checks for reachability, collisions, workspace limits and task-specific safety conditions.
  • Dependency integration: Robotics and machine-learning libraries can have different runtimes, hardware assumptions and release cycles.

These constraints apply to the integration boundary between a learned component and a robot. They are not evidence that traditional software is obsolete; they are the work required to make either a model or a conventional module operate on hardware.

  1. Perceive: Cameras and other sensors publish observations through the robot middleware.
  2. Interpret: A VLA model receives an image and instruction and proposes an object, subtask or end-effector action.
  3. Check: Conventional software verifies that the proposal is within the workspace, compatible with the robot state and allowed by task rules.
  4. Convert: IK and trajectory generation translate a valid pose or action into joint targets.
  5. Control: A controller sends commands while monitoring feedback, limits and contact conditions.
  6. Recover: State logic decides whether to retry, select a fallback skill, stop or request help when execution diverges from expectations.

The Open Source Robotics Alliance Physical AI SIG describes agent systems orchestrating existing skills such as waypoint navigation or object picking, with learned policies coexisting with the classical stack. This arrangement lets a model handle semantic interpretation while established components retain responsibility for timing, motion constraints and safety checks.

When a foundation model is a good fit

A learned model is most attractive when the task requires broad visual or language understanding, when the environment contains variation that is expensive to enumerate in rules, or when demonstrations from several robots can provide useful coverage. It may reduce the amount of task-specific logic needed to recognize objects and map instructions to behavior.

Before adopting one, check whether the project can supply representative demonstrations, the compute needed for inference and a validation layer. Also determine whether the model’s action rate and output format match the robot’s control architecture. A high-level pick-and-place proposal can be practical; replacing a safety-critical servo loop with an unvalidated prediction is a different and much harder problem.

Special offer. See more information about Outbyte and uninstall instructions. Please review EULA and Privacy policy.

When traditional components remain the better choice

Explicit planners, controllers and state machines remain valuable when behavior must be deterministic, timing is tight, the operating envelope is narrow or the team needs straightforward traceability for every decision. They are also indispensable for functions such as actuator communication, joint-limit enforcement and feedback control, regardless of whether a model supplies the original goal.

In many projects the sensible choice is selective adoption: keep proven middleware and control, then evaluate a model for perception, task interpretation or planning where its flexibility addresses a demonstrated limitation.

Limits of the current evidence

The cited RT-2 and Open X-Embodiment results are research evaluations of particular models, robots, tasks and datasets. They do not establish a universal cost advantage, latency advantage, production-readiness claim or safety guarantee over traditional software. The RT-2 authors describe the approach as promising while noting that substantial work remains for helpful robots in human-centered environments.

Consequently, a comparison should ask “which component should be learned, and under what controls?” rather than “which entire stack wins?” Foundation models can broaden the behaviors a system recognizes, while conventional robotics software continues to provide the interfaces and constraints that make physical execution possible.
