Start with the reporting period, then trace revenue through gross profit, operating profit and net income. Compare both dollars and margins with an appropriate baseline, and reconcile the profit figure with operating cash flow and balance-sheet changes. That sequence shows what changed, why it changed and what requires follow-up.

What a monthly results report is—and what it is not

A small business’s monthly results report usually combines an income statement (often called a profit-and-loss statement or P&L), a cash-flow view and a balance sheet. The income statement covers activity during a period; the balance sheet shows the company’s financial position on a particular date. The U.S. Securities and Exchange Commission (SEC) describes an income statement as a report showing how much revenue a company earned over a specific period, such as a year or part of a year (SEC investor guide).

Public companies generally publish quarterly and annual earnings materials rather than monthly earnings reports. Investors therefore apply the same reading principles to quarterly or annual filings, earnings releases and management commentary. A monthly pack is primarily an internal management tool, so it may include more operational detail and preliminary figures.

  • Period: Is the column for one calendar month, a 13-week period, or year to date (YTD)? A YTD total should not be compared with a single month.
  • Basis: Are the accounts prepared on an accrual basis, a cash basis or a management-adjusted basis? Accrual accounting can record sales before the customer pays; cash accounting records receipts and payments when cash moves.
  • Scope: Does the report cover one legal entity, a department, a location or a consolidated group?
  • Comparability: Were accounting policies, revenue recognition, pricing, currencies or reporting cutoffs changed? A prior month may not be an apples-to-apples comparator.
  • Completeness: Ask whether payroll, depreciation, inventory movements, accrued expenses and other month-end entries have been posted. An early “flash” report can change after close.

Write the basis and cutoff date at the top of your review. This prevents a common error: treating a timing difference or partial period as a business trend.

2. Read the income statement from revenue to net income

Revenue: the top line

Revenue is the money earned from selling products or services before deducting costs and expenses. Review revenue by meaningful source—product, service, customer group, channel or region—when the report provides that breakdown. A single total can hide a decline in a profitable line behind growth in a low-margin line.

Check whether the movement came from volume, price, product mix, foreign-exchange rates, cancellations or a one-time contract. Also distinguish invoiced sales from revenue recognized under the business’s accounting policy. A large invoice may not all qualify as current-month revenue.

Gross profit and gross margin

Gross profit is revenue less the direct costs of delivering those sales. Gross margin expresses it as a percentage:

Gross margin = (Revenue − direct costs) ÷ Revenue × 100

Direct costs can include inventory consumed, manufacturing labor, payment fees or subcontractors, depending on the business model. Compare the current margin with the prior period and the same period last year. A margin change may reflect discounting, a different sales mix, supplier prices, waste, production utilization or an inventory-costing adjustment.

Operating expenses and operating profit

Operating expenses support the business but are not assigned directly to a particular sale. Common examples include salaries for administrative staff, rent, software, marketing, insurance and professional fees. Operating profit (sometimes called operating income or EBIT when defined that way) shows what remains after direct costs and operating expenses, before financing and taxes.

Separate recurring expenses from clearly identified one-time items, such as a relocation or a legal settlement, only when the report supplies enough evidence. Do not automatically exclude an expense because management labels it “exceptional”; ask whether similar items recur.

Interest, taxes and net income

Net income or net loss is the bottom line after operating results, interest, taxes and other non-operating items. “Earnings” can mean net income, although public-company communications may also emphasize earnings per share (EPS). EPS divides earnings attributable to common shareholders by the relevant share count, so it is mainly an investor measure rather than a typical small-business KPI.

Inspect the bridge from operating profit to net income. Interest-rate changes, debt refinancing, foreign-exchange gains or losses, asset-sale gains and an unusual tax provision can move net income even when core operations are stable.

Key numbers and the question each answers

Measure What it tells you Useful calculation or comparison Follow-up question
Revenue Scale of sales recognized in the period Current period versus prior month, same month last year and budget Was the change volume, price, mix, timing or a one-off?
Gross profit Amount left after direct costs Revenue − direct costs Which products, customers or input costs moved the margin?
Gross margin Direct-cost efficiency and pricing/mix effect Gross profit ÷ revenue Did discounting or supplier costs reduce margin?
Operating profit Result of core operations after overhead Gross profit − operating expenses Are overheads growing faster than the business?
Net income or loss Bottom-line result after financing and tax Net income ÷ revenue for net margin Did interest, tax or non-operating items explain the change?
Operating cash flow Cash generated or consumed by operations Compare with net income and working-capital movements Why does cash conversion differ from accounting profit?

These measures answer different questions; a strong gross margin does not guarantee a strong net margin, and a profitable month does not guarantee positive cash flow.

3. Compare the result against the right baselines

One comparison rarely explains performance. Use several, labeling each one clearly.

Baseline Best use Main caution
Prior month Detects recent operational movement Can mislead when demand is seasonal, a billing cycle shifted or the month has a different number of working days.
Same month last year Controls for recurring seasonal patterns Prior-year pricing, capacity, acquisitions or economic conditions may differ.
Budget or forecast Shows whether execution matched the plan A stale or unrealistic budget is not a measure of market demand.
Management guidance Relevant for public-company earnings and investor expectations Guidance may cover a quarter or year, not the current month.
Peers and industry conditions Provides external context for growth and margins Business models, accounting policies and reporting periods may not be comparable.

For each variance, calculate both the dollar difference and the percentage difference. For a line that can be negative or close to zero, percentage changes may be unstable; explain the absolute change instead. Margin percentages should be compared with the company’s own history and business context. There is no universal “good” margin across industries (SEC guidance; CFA Institute discussion).

Why revenue can rise while profit falls

Revenue growth is not proof that the business became healthier. Trace the income statement to identify the mechanism.

Lower gross margin

Sales may have increased through discounts, a shift toward lower-margin products, higher payment or freight costs, supplier inflation or production inefficiency. Recalculate gross margin by product or channel if the report supports it.

Overhead grew faster than sales

Hiring, marketing campaigns, rent, software, consulting or compliance costs can exceed the incremental gross profit from new sales. Classify the variance as recurring, planned, delayed from an earlier month or one-time, then decide whether the spending is producing the expected capacity or demand.

Timing and recognition differences

A contract may place revenue in the current month while related fulfillment costs arrive later, or an accrual may record an expense before the supplier invoice. Review deferred revenue, accrued expenses, inventory and unbilled work before concluding that economics changed.

Below-operating-line items

Higher interest expense, a foreign-exchange loss, an asset impairment or a larger tax provision can reduce net income without changing operating profit. The reconciliation below operating profit should identify these items.

Profit is not cash: reconcile the two

Net income follows accounting recognition; cash flow follows receipts and payments. A profitable business can have little cash when customers pay slowly, inventory absorbs funds, suppliers are paid before sales are collected, loan principal is repaid or capital equipment is purchased.

  • Accounts receivable: growth can indicate sales not yet collected or slower customer payments.
  • Inventory: rising stock ties up cash and may later require a write-down.
  • Accounts payable and accruals: a temporary increase can preserve cash, while a large decrease can consume it.
  • Deferred revenue: customer prepayments can boost cash before the related revenue is recognized.
  • Debt and capital expenditure: loan proceeds, principal repayments and equipment purchases usually sit outside operating cash flow.

When net income and operating cash flow diverge, do not label either number “wrong.” Build a bridge from profit to cash, identify whether the difference is timing or a permanent economics issue, and check liquidity: available cash, near-term obligations, borrowing capacity and covenant requirements. The SEC and CFA Institute both recommend examining cash flow and balance-sheet movements rather than relying on profit alone (SEC investor guide; CFA Institute).

Read the explanatory notes, not just the totals

A monthly management pack should explain material variances, assumptions, operational drivers, one-time costs, timing differences and corrective actions. For a public company, the comparable section is Management’s Discussion and Analysis (MD&A), which discusses material trends and uncertainties. Schwab’s earnings-report guide also recommends reading results alongside management’s explanations and expectations (Charles Schwab guide).

Test the narrative against the statements. If management says demand weakened, revenue by relevant channel should support that explanation. If savings are described as permanent, check whether the expense line actually fell and whether another cost replaced it. Record what is known, what is an assumption and what evidence would confirm the explanation next month.

Special offer. See more information about Outbyte and uninstall instructions. Please review EULA and Privacy policy.

A repeatable monthly review workflow

  1. Freeze the scope: note the month, YTD status, entity, currency, accounting basis and whether the close is final.
  2. Scan the statement: mark material dollar and margin variances in revenue, direct costs, operating expenses and net income.
  3. Drill into drivers: split revenue and gross margin by the most decision-useful product, customer, channel or region.
  4. Compare baselines: show prior month, same month last year and budget or forecast, with seasonality and working-day differences noted.
  5. Check below the line: explain interest, tax, foreign-exchange and other non-operating movements.
  6. Reconcile cash: compare operating cash flow with net income and inspect receivables, inventory, payables, debt and capital spending.
  7. Read commentary: verify management’s stated causes against the figures and disclosures.
  8. Assign actions: give each unresolved variance an owner, a due date and a specific next measure, such as collections ageing, price realization or inventory turns.

Warning signs that merit follow-up

  • Revenue is rising while gross margin declines for several periods.
  • Receivables or inventory grow much faster than sales.
  • Operating cash flow remains below net income without a documented timing explanation.
  • Results depend on repeated “one-time” adjustments.
  • Large variances are unexplained, or the narrative conflicts with the statement.
  • Liquidity is tightening even though the P&L reports a profit.
  • A forecast miss is attributed only to broad market conditions when internal mix, pricing or cost data show a different cause.

Escalate issues that affect payroll, tax payments, debt covenants, customer concentration or the ability to fund inventory and essential investment. A monthly report is most useful when it leads to a decision, not merely a scorecard.

How investors should adapt the method

Investors will usually review quarterly or annual filings, earnings releases, guidance and MD&A rather than a company’s internal monthly pack. Use the same sequence—period and comparability, revenue, margins, operating profit, net income, cash flow and balance sheet—but add diluted EPS, share-count changes, segment reporting, peer comparisons and the company’s stated outlook where available. Keep guidance variance separate from month-over-month variance: they measure different expectations.

This framework is financial-literacy guidance, not a personalized investment recommendation. Industry economics, accounting choices and company-specific disclosures determine whether a change is favorable.
