Choose a retail modernization partner by matching its retail delivery experience to your business outcomes, systems and operating risks—not by relying on a platform pitch or a headline case-study result. Before selecting a firm, require a credible discovery plan, evidence of integration and data-quality work, a migration approach that protects trading continuity, clear governance and references from retailers with comparable complexity.

What should a retail modernization partner deliver?

A modernization partner should help translate a retail goal into changes that can be designed, integrated, tested and operated. Depending on your needs, that work may include discovery and architecture, implementation, migration, integration, testing, change management and post-launch support. Do not assume every bidder is equally strong across all of them: define which capabilities you need and who will own each deliverable.

Begin with business outcomes and the operating processes behind them. For example, a goal such as more reliable store pickup needs more than a customer-facing feature. It depends on accurate availability, clear order-routing rules, store workflows, exception handling and a way to verify that the order was completed correctly.

Ask bidders to turn each priority into a scope and measurable acceptance criteria. Relevant outcomes may include:

How can you test a partner’s retail integration expertise?

Connected commerce depends on systems sharing usable, timely information. Depending on your architecture, the work may span point of sale (POS), enterprise resource planning (ERP), order management (OMS), inventory, warehouses and distribution centers, payment, fraud and customer-facing commerce. Ask the partner to map the flows that support your chosen use cases, identify each system of record and explain how it will detect, reconcile and resolve errors.

Evaluate experience with your actual systems and business rules, not just a general claim of “omnichannel” expertise. Ask for examples of how the team handles duplicate or delayed messages, inconsistent inventory, failed handoffs and orders that need human intervention. Require the proposed design to name system owners, dependencies and the party responsible for resolving data issues.

A new platform does not by itself repair inaccurate source data or faulty business logic. In an adidas Canada case, IMA Consulting describes a shipping-notice logic flaw that meant some store inventory was not recorded correctly. The case says the retailer corrected the data flow between its distribution center and store systems before deploying its omnichannel hub. Use this example to ask how a bidder will diagnose readiness problems before recommending a platform or cutover.

What evidence should discovery and solution design include?

Discovery is substantive delivery work, not simply a prelude to a software proposal. Ask bidders to show what they will examine, who will participate and which decisions the work is expected to resolve. A useful plan should connect business priorities to current processes, the technology landscape and a target design.

  • Process and landscape discovery: how the team will document relevant store, fulfillment and digital processes, systems, data flows and pain points.
  • Readiness or maturity assessment: how it will identify gaps in data, integration, operations, skills and governance that could affect delivery.
  • Target architecture and roadmap: how proposed capabilities, dependencies and delivery increments map to business priorities.
  • Defined outputs: named deliverables, accountable owners, decision points, assumptions and escalation routes.

Publicis Sapient’s Eileen Fisher case describes supply-chain discovery, a technology-landscape and omnichannel-maturity assessment, and a roadmap. It also describes consolidated inventory, ship-from-store and a central OMS integrated with Magento. The example is useful when asking whether a partner can cover assessment and architecture as well as implementation and support; it does not establish that the same scope is appropriate for every retailer.

How should you compare migration and cutover plans?

There is no universally best migration pattern in the cited cases. They describe phased delivery, an app-first cloud modernization and a reported go-live without business disruption. Ask each bidder to justify its sequence against your dependencies, readiness and trading calendar rather than treating a preferred method as a rule.

  • Which readiness evidence is required before a go/no-go decision, and who has decision authority.
  • How the team will monitor the transition, handle exceptions and restore service or roll back if needed.
  • How release timing accounts for peak trading, store operations, staffing, training and support coverage.

Also ask how historical data will be handled, how business users will validate migrated records and what operational support is included after launch. The answer should specify dependencies and owners rather than leave continuity as a general assurance.

What do published retail case studies actually show?

Provider-authored case studies can illustrate project scope, named participants and reported results. They are not independent comparisons of partners, and a result from one retailer is not a forecast for another. The table separates reported figures from the limits stated in the available case descriptions.

Case and source What the case describes or reports How to interpret it
North American omnichannel retailer, Cognizant The case describes a cloud-native Unified Order Platform using microservices and phased agile delivery. Scope included fulfillment, fraud validation, invoicing, returns, exchanges and third-party delivery integration. Cognizant reports 350 capabilities implemented, 45 systems integrated and a 30% decrease in business-user effort. The reviewed page does not identify the retailer or state a publication year. Treat the figures as Cognizant-published case claims, not a guaranteed outcome or independent evaluation.
Tapestry, TCS The case describes a global omnichannel transformation across brands and geographies involving centralized inventory, OMS, payment systems, fraud management, distribution centers, store operations, historical-data migration and warehouse-system interfaces. TCS reports $2 billion in digital revenue in FY22, compared with $600 million in FY19, and 15 million new customers in North America between 2020 and 2022. The reviewed content does not state a publication year. The revenue and customer figures refer to the stated periods; they are not independently established as effects caused solely by the partner implementation.
Peapod Digital Labs, Microsoft customer story Published March 7, 2023, the story reports a 33% reduction in store-picking errors, a 50% reduction in training time and use of the app in more than 800 stores. It also reports up to a 3% overall productivity gain. These are claims in a Microsoft/customer story, not an independent evaluation. Ask what was measured, over what period and against which baseline.
Santa Maria, Oracle case study The PDF describes a retailer with 30 stores, two brands, one million transactions per day and more than $350 million in revenue. It says the retailer evaluated in-house development and packaged options, visited existing customers, and considered retail expertise, IT governance and team cultural fit. It reports an August 2016 deployment and a go-live without business disruption. The PDF does not state a publication date in the reviewed content. The retailer figures describe its context in the case, not current metrics or a transferable implementation result.
Eileen Fisher, Publicis Sapient The case describes supply-chain discovery, technology and maturity assessment, roadmap work, consolidated inventory, ship-from-store and a central OMS integrated with Magento. The case illustrates the breadth of partner scope; the reviewed description does not provide a comparable outcome figure.

Use these examples to frame questions for bidders and references. For any claimed result, ask for its baseline, measurement period, scope, exceptions, retailer contribution and whether the result persisted after launch. A named customer testimonial can inform your questions about collaboration, but it is not a substitute for a reference conversation about delivery details.

How should you assess governance and team fit?

Modernization changes business processes as well as technology. Clarify how the partner will work with retail operations, merchandising, supply chain, finance and technology teams, and what time or decisions it expects from your staff. A proposal should make decision rights and change control concrete.

  • Who approves scope changes, architecture decisions and readiness to release?
  • How are quality practices, integration testing and unresolved defects tracked?
  • Who owns each dependency, and how are delays or cross-team blockers escalated?
  • What knowledge transfer, documentation and operational handover are included?
  • What support is available after go-live, and how are issues prioritized?

The Oracle Santa Maria case specifically describes considering retail expertise, IT governance and the cultural fit of the partner team, in addition to evaluating delivery options. Ask to meet the people who would lead your work and test how they communicate trade-offs, surface risk and collaborate with your teams.

How can you make a fair partner comparison?

Use the same scenario, questions and evidence requirements with each bidder. A simple scorecard helps distinguish demonstrated capability from broad assurances; weight the criteria according to your retailer’s risks and priorities.

Evaluation area Evidence to request
Retail and category experience Comparable references, with context on scale, operating model, countries, brands, stores and fulfillment complexity.
Integration and data quality Examples involving systems like yours, including system-of-record choices, reconciliation, error handling and ownership of data issues.
Discovery and design Sample deliverables or a clear description of process discovery, landscape assessment, readiness findings, target architecture and business-linked roadmap.
Delivery and continuity A migration sequence, test strategy, cutover and fallback approach, service-readiness plan and explicit go/no-go criteria.
Governance and team fit Decision rights, change control, quality practices, knowledge transfer, retailer staffing expectations and proposed delivery-team roles.
Proof and accountability Reference contacts and details behind claimed results, including baselines, timeframes, scope, retailer contribution and exceptions.

Keep the comparison grounded in evidence: ask bidders to respond to the same use case and identify assumptions, exclusions and dependencies. A polished presentation is not evidence that the proposed team has solved the same operating problem in a comparable environment.

What are warning signs in a proposal?

  • It promises an omnichannel outcome without mapping the inventory, order and operational flows needed to achieve it.
  • It emphasizes a new platform but does not explain source-data quality, system ownership or exception handling.
  • It offers a fixed migration sequence without showing dependencies, readiness evidence, rollback or trading-calendar considerations.
  • It cites large customer or productivity figures without explaining the scope, baseline, time period or retailer contribution.
  • It leaves decision rights, retailer staffing, post-launch support or knowledge transfer vague.

What should you ask references?

Speak with retailers whose operating model and delivery complexity resemble yours. Ask about the actual scope, what changed from the original plan, how data and integration problems were handled, how much time the retailer had to provide, and what support looked like after launch. For any published result you are considering as a benchmark, ask how it was measured, whether there were exceptions and whether it continued over time.
