More candidate replies usually come from better targeting, clearer messages and disciplined delivery—not from sending more outreach. Set five controls first: add a genuine candidate-specific signal, keep the opening concise, deliver on the candidate’s workday and time zone, focus on receptive segments, and stop a sequence after a small number of useful attempts. Then measure replies and interested responses instead of treating opens as success.
The benchmarks below are directional, not guarantees. LinkedIn’s figures describe InMail, Greenhouse’s figure describes recruiting email, Ashby’s figures cover sequences, and Syracuse University’s result comes from a K–12 teaching-program recruitment experiment. Apply the same principles, but test them in your role, geography and channel.
Which settings have the biggest effect on candidate engagement?
Engagement is the probability that a suitable person notices, trusts and answers your message. Message volume is simply the number of messages sent. You can improve the first without increasing the second by changing the controls below.
Do these 3 things before closing this tab:
1Fix the driver behind crashes, sound loss and screen glitches2Repair Windows errors before they cause bigger problems3Scan for outdated or missing drivers - takes under a minute| Setting | What to change | Evidence or operating target |
|---|---|---|
| Personalization | Reference one verified, job-relevant candidate signal and explain why it matters. | Individually sent InMails had response rates about 15% higher than bulk messages (LinkedIn, 2022). Personalized InMails had a 44% increase in accept rates in LinkedIn’s 2025 AI-assisted-messaging guidance. |
| Message length | Put the role, reason for contact and one call to action near the top. | InMails under 400 characters performed 22% above average in LinkedIn’s 2022 analysis. Greenhouse reports a 42% response rate when email body copy was under 200 words. |
| Timing | Use the recipient’s time zone and normal workdays; keep campaign steps consistent. | LinkedIn found 8% fewer responses on Saturday and 4% fewer on Friday. Sunday through Thursday were close to average. No single universal best hour is established. |
| Targeting | Prioritize people showing relevant availability or fit, then apply the same qualification standard to everyone. | Recommended Matches were up to 35% more likely to accept InMails, and Open to Work members had a 37% higher response rate (LinkedIn, 2022). |
| Sequence limits | Use a short sequence with a defined stop rule. | Ashby’s analysis of more than 500,000 sequences found a 19.6% average campaign reply rate; replies rose with additional emails but plateaued around three. Greenhouse recommends three to four campaign steps. |
| Trust and presentation | Make the sender, organization and next step recognizable. | A Syracuse University Center for Policy Research brief (April 2025) summarizes a randomized trial in which an official-letter format with university logos and signature increased opens by 15% in a K–12 teaching recruitment campaign. |
These settings interact. A highly personalized message sent at an inconvenient local hour can still be missed; perfect timing cannot rescue an irrelevant role. Change one or two variables at a time so your reporting can identify what helped.

How to personalize without creating more work or sounding automated
Use one real signal, not a pile of profile facts
A useful signal is specific, current and connected to the vacancy: a product launch the person led, a certification required by the role, a talk about the same technical problem, or experience with the customer segment you serve. State the connection in one sentence. Do not repeat a biography that the candidate already knows.
For example, “Your work migrating a payments service to event-driven architecture is close to the reliability problem this team is solving” is more credible than “I was impressed by your profile.” The second sentence could be sent to anyone and creates no reason to continue.
Let AI draft, but keep human review
LinkedIn’s 2025 guidance says its AI draft uses candidate-profile, company and job information and lets recruiters edit for tone and accuracy. Treat that edit as mandatory. Check the person’s current employer, title, location, pronouns where known, and whether the referenced project actually appears in a reliable source. Remove inflated claims, unsupported compliments and details copied from another candidate.

It means the message demonstrates a specific fit and gives the recipient a reason to believe the outreach was intended for them. Save approved snippets for recurring role facts, but write the candidate signal separately for each person.
A compact message structure
- Signal: one sentence showing what you noticed.
- Role fit: one sentence explaining the problem, scope or outcome that matches it.
- Proof: a concrete detail such as team size, technology, location or level, only if verified.
- Low-friction ask: invite a brief exploratory reply or ask whether the person is open to details.
Do not attach a long job description to the first touch. Offer the relevant details after the candidate indicates interest.
How short should a recruiting message be?
Use channel-specific limits as test ranges
LinkedIn’s 2022 analysis found that InMails under 400 characters had a response rate 22% above average, while messages over 1,200 characters were 11% below average. The analysis concluded that shorter InMails perform significantly better than longer ones. Greenhouse support guidance reports a 42% response rate when email body copy is under 200 words. These populations and definitions differ, so neither figure is a universal quota.

For a first InMail, aim to make the complete invitation understandable in roughly 300–400 characters, then test a shorter variant. For recruiting email, begin below 200 words and remove anything that does not help the candidate decide whether to reply. A senior or highly specialized role may need more context; put that context behind a reply, calendar choice or clearly labeled job-details link rather than in the opening block.
What to cut first
- Generic claims about being a “fast-growing” or “world-class” company.
- Every requirement copied from the job description.
- Multiple paragraphs about your career or recruiting process.
- Several calls to action, such as asking for a call, résumé and referrals at once.
- Unverified assumptions about the candidate’s goals, compensation or willingness to relocate.
Use one call to action. “Would you like the scope and salary range?” is easier to answer than “Can you send times for a 30-minute call next week?” when the person has not yet decided whether the role is relevant.
When should you send outreach?
Schedule by the candidate’s local workday
Set the recipient’s time zone from a reliable profile or location field and schedule delivery during ordinary workdays. LinkedIn reports that Saturday InMails received 8% fewer responses than average and Friday messages 4% fewer; Sunday through Thursday stayed close to average. That pattern supports avoiding weekends and late-week delivery, but it does not establish a single best hour.
Use a campaign-level schedule rather than manually choosing a different delay for every step. Greenhouse recommends a consistent schedule across time zones so candidates receive a predictable sequence. If your system cannot localize time zones, send during the overlap of the recruiter’s and candidate’s business hours and record the limitation in your experiment notes.
Account for the role and geography
A hospital, retail or global-support role may recruit outside a conventional Monday-to-Friday pattern. Preserve the candidate’s local context instead of applying a blanket “business hours” rule. For international searches, store the time zone used for each send and compare results by region; otherwise timing differences can look like copy or sourcing differences.

Use receptiveness as a queue signal, not a shortcut around qualification
LinkedIn reported that Recommended Matches were up to 35% more likely to accept InMails and that Open to Work members had a 37% higher response rate than others. Use those indicators to decide whom to contact first, while applying the same role-specific screening criteria to every candidate. An availability signal does not prove competence, and its absence does not mean a person is uninterested.

Build a simple segment matrix
| Segment | Message emphasis | Decision rule |
|---|---|---|
| Strong fit, active signal | Lead with the matching achievement and an immediate, low-friction question. | Send first; use the shortest sequence. |
| Strong fit, no active signal | Explain why the role is distinctive and ask permission to share details. | Send selectively; do not infer availability. |
| Adjacent skills | Name the transferable skill and the learning or support available. | Contact only when the hiring team accepts the adjacent profile. |
| Insufficient evidence | Do not manufacture personalization. | Verify the profile or exclude from the sequence. |
Keep segment definitions stable during a test. If you change the criteria halfway through, a higher reply rate may reflect a different audience rather than a better message.
How many follow-ups are too many?
Use a three-step default and a hard stop
Ashby analyzed more than 500,000 sequences from January 2022 through January 2024 and reported an 86% average open rate and a 19.6% average campaign reply rate. Its sequence analysis found that reply rates increased with additional emails but plateaued around three emails. Greenhouse recommends three to four campaign steps and warns that more than four can frustrate prospects.
Start with three touches: the initial message, a useful follow-up that adds information, and a final close-the-loop note. A fourth step should require a documented reason, such as a changed role scope or a newly available location. Do not keep a sequence running merely because the platform permits more steps.
Wait at least seven days before following up on InMail
LinkedIn recommends waiting at least seven days because 90% of InMail responses arrive within a week. Use that interval as a minimum, then adjust for weekends, holidays and the candidate’s time zone. Email timing may differ, but the same principle applies: give the person enough time to read and decide before adding another notification.
Define stop conditions before launch
- Stop immediately when the candidate replies, declines, asks not to be contacted, or takes another tracked action.
- Stop when the role closes, changes materially, or no longer matches the candidate’s qualifications.
- Suppress duplicate outreach from another recruiter or campaign.
- Stop after the planned three steps unless a human approves an exception with a specific new reason.
LinkedIn reported a 39% increase in InMail accepts for recruiters using Automated Follow-Ups versus manual follow-up in its 2025 guidance. Automation can enforce spacing and suppression, but it should not remove human judgment about relevance or consent.
How to make the sender and message trustworthy
Recipients need to identify who is contacting them and what will happen if they respond. Use a real sender name, employer, role and a work address or verified professional profile. Explain whether the next step is an informal exchange, recruiter screen or application. If a message is sent on behalf of another organization, say so plainly.

The Syracuse University Center for Policy Research’s April 2025 brief describes a randomized trial in a K–12 teaching-program recruitment campaign: an official-letter presentation with university logos and an official signature increased open rates by 15%. Treat that as evidence that recognizable institutional context can help in that setting, not as a guaranteed lift for every employer or labor market. Replicate the principle—clear identity and context—without adding decorative branding that makes a message look like bulk advertising.

What should you measure?
Use replies and interest as the primary outcomes
Ashby defines campaign reply rate as the share of candidates who reply to any email in a sequence, and interest rate as the share whose response is classified as showing interest. Track both. A polite decline is a reply but not an interested response; combining them hides that distinction.
LinkedIn’s reporting distinguishes AI and non-AI InMails. Use that split when evaluating AI-assisted drafts, and record whether a recruiter edited the draft. Compare message length, personalization type, timing, segment and sequence position. Keep opens as a diagnostic—delivery, sender recognition or subject-line problems can depress them—but do not treat an open as evidence that the candidate wants the job.
Build a small measurement table
| Field | Why it matters |
|---|---|
| Eligible candidates sent | Defines the denominator and prevents inflated rates from excluding non-deliveries. |
| Delivered and opened | Shows delivery and recognition problems, not intent. |
| Any reply | Measures conversation creation. |
| Interested reply | Measures movement toward a qualified recruiting conversation. |
| Positive action after reply | Examples include supplying availability, requesting details or booking a screen. |
| Sequence step | Reveals whether later touches add value or merely add volume. |
| Segment, region and time zone | Prevents audience and timing effects from being mistaken for copy effects. |
Calculate reply rate as candidates replying to any step divided by candidates sent the sequence. Calculate interest rate as candidates with an interested response divided by candidates sent. Report the counts beside percentages, especially for small specialist searches.

- Audit the last 30–90 days. Export sends, deliveries, replies, interested replies, sequence step, segment, time zone and sender. Remove duplicates and conversations that were already active.
- Set a baseline. Record your current reply and interest rates by channel. Keep opens as a secondary diagnostic.
- Define segments. Document the qualification criteria and the receptiveness signals you will use for prioritization.
- Rewrite the first touch. Add one verified signal, one role connection and one low-friction question. Keep InMail near the 400-character test range or email under 200 words as a starting hypothesis.
- Configure delivery. Localize the candidate’s time zone, exclude weekends where appropriate, and apply a consistent campaign schedule.
- Build three steps. Make each follow-up add information—scope, team context, compensation range or a clear close-the-loop note. Set a seven-day minimum for InMail follow-ups.
- Configure suppression. Stop on replies, declines, opt-outs, role closure, duplicate ownership or the planned sequence limit.
- Launch a controlled test. Change one major variable, such as personalization style or message length, while holding segment, sender and timing constant.
- Review weekly and at sequence completion. Compare reply and interest rates by segment, channel and step. Keep the variant that improves interested responses without increasing complaints or irrelevant outreach.
Common failure modes and fixes
“Personalized” messages use only the person’s name
Cause: a template substitutes a token for a reason to engage.
Fix: require one auditable, job-relevant signal and a sentence connecting it to the role.
Long messages bury the decision
Cause: the recruiter tries to answer every question before the candidate responds.
Fix: move detail to a second exchange and retain one clear call to action.

Follow-ups repeat the first message
Cause: automation is configured for reminders rather than new information.
Fix: give each step a distinct purpose and stop after three by default.
High opens but few interested replies
Cause: recognizable subject lines or sender identity attract attention, but the role, level or ask is not relevant.
Fix: inspect interested response rate by segment and rewrite the role-fit sentence; do not increase send volume.
Automation sends after a candidate has engaged
Cause: the ATS or outreach tool is not receiving reply, decline or ownership events quickly enough.
Fix: test suppression with a dummy record, define the event that counts as a response, and require a human review queue for exceptions.

How to choose settings in your recruiting stack
Whether you use LinkedIn Recruiter, Ashby, Greenhouse or another ATS and outreach combination, verify the same controls before launch:
- Can a recruiter edit AI-generated copy before sending?
- Can schedules use the candidate’s time zone and a campaign-level calendar?
- Can you cap sequence steps and set minimum spacing?
- Do replies, declines, opt-outs and role closures automatically stop future messages?
- Can you segment by role-specific qualifications and receptiveness signals?
- Can reports separate accepts, replies and interested responses, including AI-assisted versus non-AI messages where relevant?
- Are sender edits, approvals, suppression events and message versions auditable?
- Does the ATS or CRM receive the outcome without duplicate records?
If a tool lacks one of these controls, document the manual check that replaces it. A smaller, auditable process is safer than a larger sequence whose stop conditions no one can verify.
Bottom line: improve the probability of a reply, not the number of sends
Start with a real candidate signal, concise copy, local-time scheduling, fair prioritization and a three-step sequence that stops on engagement or after the final touch. Judge the change by replies and interested responses, segmented by channel and audience. Those settings make each message more useful and more trustworthy, allowing engagement to rise without expanding message volume.
