You can protect deep work even when your calendar is crowded, but a private block alone may not be enough. Name the task that needs concentration, find a realistic window, then reinforce it by reducing meeting demand, limiting interruptions, and agreeing with colleagues about what the block means.
Why a full calendar can still feel fragmented
A calendar shows scheduled meetings, but it does not show every interruption or the amount of context-switching around them. In its 2025 Work Trend Index, Microsoft reported that Microsoft 365 users were interrupted every two minutes on average by meetings, email, or notifications. That figure comes from aggregated Microsoft 365 telemetry ending February 15, 2025; it is not a measurement of every worker or workplace. The report’s telemetry excluded some populations, including education and EU tenants. Microsoft Work Trend Index 2025
The report also found that 48% of surveyed employees and 52% of surveyed leaders described work as chaotic and fragmented. Microsoft commissioned Edelman Data x Intelligence to survey 31,000 full-time employed or self-employed knowledge workers across 31 markets from February 6 to March 24, 2025. These are survey responses, separate from the telemetry figures, and should be read in that context.

Meeting patterns can make the problem harder to see in advance. Microsoft’s 2025 telemetry found that 57% of meetings were ad hoc calls without a calendar invite and that one in ten scheduled meetings was booked at the last minute. Those figures describe Microsoft’s reported telemetry, not a universal rate. Microsoft Work Trend Index 2025

Decide what actually needs uninterrupted time
Start with a deliverable, not the general hope of being more productive. Identify what must be finished and which part of it requires sustained concentration: drafting a proposal, analyzing data, preparing a lesson, or resolving a technical problem. Name the block after that task so you and your colleagues can see its purpose.
Microsoft Outlook guidance recommends putting a long or must-do task on the calendar by moving it from the Daily Task List. That makes the work visible alongside meetings instead of leaving it as an invisible intention. Microsoft Outlook: Use the Daily Task List

Make room before defending a focus block
Look at recurring meetings and invitations before trying to squeeze a large block into the remaining gaps. A focus block is easier to keep when the underlying meeting demand is reasonable. Microsoft WorkLab’s workplace guidance suggests questioning whether a meeting could be handled by email or chat, distinguishing required from optional attendees, sharing agendas, assigning agenda owners, trying meeting-free blocks or days, and leaving breaks between meetings. These are team practices to consider—not a promise that every meeting can be removed. Microsoft WorkLab: How to reduce meeting overload

- For a new invitation, check whether your attendance is required or optional and whether the agenda makes your role clear.
- For meetings that remain necessary, request an agenda and a named owner for each part; leave transition time where possible.
- If your team can coordinate it, propose shared meeting-free windows rather than relying on each person to defend isolated blocks.
Choose a block your schedule can support
Reserve a specific start and end time for the named task. There is no established ideal duration that applies to every role. The right length depends on the work, the openings available, and what your team can respect. If a long session cannot fit, use smaller open windows that match the task rather than waiting for an uninterrupted day that may never appear.

Treat the block as an appointment, but not as an immovable rule. If a genuine conflict requires moving it, reschedule it deliberately instead of letting it disappear. A recurring window can work when your schedule and team norms support it; otherwise, protect suitable openings as they appear.
Reinforce the block with calendar and notification controls
Google Calendar Focus time
Google Calendar’s Focus time can mute Chat notifications and automatically decline meetings. Google says the feature is available only to eligible work or school accounts in specified Google Workspace editions or programs. Its controls let users choose whether declines apply only to new invitations or also to existing meetings. Check your account’s eligibility and the controls currently shown in Calendar before relying on it. Google Calendar Help: Use Focus time in Google Calendar

Agree on what protected time means to the team
A calendar block is visible, but it does not tell colleagues whether they may interrupt you. Discuss practical expectations with your team: when focus blocks are respected, what qualifies as urgent, how to signal that you are available, and when routine questions should be batched. Microsoft researchers Mary Czerwinski and Shamsi Iqbal, as quoted by Microsoft WorkLab, advise: “Block focus time on your calendar for personal productivity and wellbeing, and protect it.” Microsoft WorkLab: How to reduce meeting overload
If the work genuinely requires constant responsiveness or meeting attendance, raise the workload or staffing constraint with your manager. That is a capacity issue to solve with the team, not proof that you failed to defend a calendar block.
Review what happened and adjust
At the end of the week, check which blocks stayed intact, what displaced the others, and whether the time went to the task you intended. Use the pattern to choose a next step:
- If a recurring meeting repeatedly takes the same window, discuss moving the meeting or choosing a different focus time.
- If ad hoc calls or routine messages interrupt the work, agree on clearer urgency signals or a way to batch questions.
- If the block is too long to fit, try a smaller available window and see whether it supports the task.
- If every block is displaced by required work, discuss priorities and capacity with your manager rather than treating the conflict as an individual discipline problem.
Research on Microsoft Viva Focus Time has examined possible links between scheduled focus periods and cognitive absorption, learning, creativity, perceived control, and relaxation. Those findings offer context for why uninterrupted work may matter; they do not guarantee that a calendar block will produce any particular outcome. Microsoft Research: Focus Time
