Choose Palantir Foundry first when your central problem is operational: you need to connect enterprise data, business logic and governed actions in applications or workflows. Choose Databricks first when your central problem is building and running data pipelines, lakehouse analytics, machine-learning and AI workloads: you want a shared engineering and analytics platform around open table formats. Both overlap, and neither is a universal winner. This is a shortlist heuristic based on vendor-published architecture, not an independent performance or cost test.
Foundry’s distinctive organizing idea is the Ontology, which Palantir describes as a model of enterprise decisions connecting data, logic and actions. Databricks documents a lakehouse platform that brings data engineering, data science, machine learning, analytics and AI together. The right choice depends on the operating outcome, surrounding systems, team skills, deployment constraints and a workload-specific proof of concept.

The Ontology makes business context executable
Palantir positions Foundry as a data operations platform whose Ontology models how an organization makes decisions. Instead of treating the enterprise only as files, tables and dashboards, the model can represent business objects, links between them, rules, permissions and actions. A shipment, machine, work order, patient or supplier can be represented with the relationships and decisions that matter in a process. The practical question is not simply whether a table can be loaded; it is whether the platform can express the domain’s meaning and safely expose the actions users or agents are allowed to take.

This architecture is most relevant when analytical output must become an operational step: assigning work, changing a plan, investigating an exception, approving a request or coordinating resources. Palantir’s documentation describes capabilities for data management, logic authoring, Ontology development, analytics and workflow development. Palantir’s official architecture documentation states: “Foundry is the foundational data operations platform, which provides the core capabilities for data management, logic authoring, Ontology development, analytics, and workflow development.” Read the platform architecture documentation.
Foundry is part of a larger Palantir platform
Foundry should not be evaluated as an isolated product name. Palantir describes Foundry as its data operations platform, AIP as its generative-AI platform and Apollo as the continuous-delivery platform supporting deployment and operations. Its architecture documentation presents these as related parts of a broader platform. The company’s FY2025 Form 10-K also describes Foundry, AIP and Apollo, including Apollo’s role in coordinating delivery and configuration across varied environments. Palantir platform architecture and the FY2025 Form 10-K are the relevant primary sources.
That distinction matters during procurement. Ask which capabilities are included in the proposed Foundry scope, which depend on AIP or Apollo, and which integrations, applications or services require separate implementation work. A demonstration that shows an end-to-end workflow may involve several platform components even if the business user experiences one interface.
When Foundry belongs on the shortlist
- The process crosses multiple systems and needs one governed representation of its entities and state.
- Users need an application or workflow, not only a report or model endpoint.
- Decisions must be traceable from source data through logic to an action.
- AI agents will be permitted to act within explicit human, data and process controls.
- Domain owners are willing to maintain business meaning, rules, integrations and operational workflows after launch.
These points describe a fit hypothesis, not a guarantee that implementation will be simple or successful. During evaluation, model a real process and identify who will own Ontology changes, application behavior, integrations, testing and production support.
What Databricks is designed to do
The lakehouse unifies engineering, analytics and AI work
Databricks describes its platform as bringing data engineering, data science, machine learning, analytics and AI together. The lakehouse approach is centered on data processing and reusable data assets, with open table formats such as Delta Lake and Apache Iceberg highlighted in its product materials. For a team whose first requirement is reliable ingestion, transformation, SQL analysis, model development or AI application development, that center of gravity is often the most natural starting point.

Databricks’ AWS reference architecture lays out patterns for ingestion, Spark batch and streaming processing, SQL and BI, model development and serving, applications, and Unity Catalog governance. Because that reference is explicitly for AWS, its illustrated cloud services should not be treated as cloud-neutral requirements. Confirm the equivalent architecture, service availability, network design and regional constraints for the cloud and geography you will actually use.
When Databricks belongs on the shortlist
- Your backlog is dominated by batch or streaming pipelines, lakehouse tables and data products.
- SQL and BI workloads must share governed data with machine-learning and AI development.
- The organization already operates Spark, notebook, Python, SQL or cloud data-engineering practices.
- You need model training, registry, serving or AI application components around a common data platform.
- Open table formats and interoperability with external tools are important design requirements.
Databricks can participate in applications and operational solutions, but a buyer should identify which user-facing, transactional or workflow capabilities are provided in the selected scope and which will be built in surrounding systems. The platform may be the data and model foundation while a separate application, BI or operational system supplies the interaction layer.
Do these 3 things before closing this tab:
1Clear out junk files and repair common Windows errors2Fix the driver behind crashes, sound loss and screen glitches3Repair Windows errors before they cause bigger problemsHow the architectural centers of gravity differ
| Architecture concern | Foundry evaluation | Databricks evaluation |
|---|---|---|
| Business meaning | How will the Ontology represent the objects, links, rules and actions in the target process? | How will tables, models, metadata and data products represent business meaning across teams? |
| From insight to action | Which governed applications and workflows let a user or agent take the next step? | What application, BI or operational layer must be added around the data and model workloads? |
| Data processing | Which connectors, transformations and pipelines are required to populate and maintain the Ontology? | Which ingestion, Spark, SQL, batch and streaming patterns meet the workload’s freshness and reliability needs? |
| AI development | How will models or agents use Ontology context and operate within action permissions? | How will training, evaluation, serving and AI applications use governed lakehouse data? |
| Operating model | Who owns Ontology semantics, workflow logic, applications, integrations and action controls? | Who owns data engineering, Spark/SQL, ML/AI workflows, catalogs and adjacent products? |
These are questions to test, not claims that one architecture always wins. A process can require both an operational context layer and a substantial engineering or ML foundation. Do not assume from a product diagram that a combined design is necessary or cost-effective; prove the boundaries and ownership in a scoped evaluation.
Governance, security and auditability
Compare controls to your actual requirements
Both platforms document governance capabilities, but a feature name is not proof of regulatory compliance or security fit. Palantir describes access controls for humans and agents, lineage and audit within its platform architecture. Databricks describes Unity Catalog as a central governance system for data and AI assets, with permissions and lineage. Map those claims to your own requirements for identity, least privilege, segregation of duties, retention, audit evidence, sensitive-data handling, model access and incident response.
Questions for a control-by-control review
- Can administrators enforce the required separation between development, test and production?
- Can access be restricted by user, service, agent, data object, row, column, action and environment where required?
- Are lineage records detailed enough to trace a decision, dashboard, model output or action to its sources and transformations?
- What audit events are captured, retained, exported and reviewed, and at what granularity?
- How are secrets, credentials, model endpoints and external integrations protected?
- What happens when an AI agent requests an action that the user, agent or process is not authorized to perform?
- Which certifications, contractual commitments and regional processing boundaries apply to the exact edition and deployment being proposed?
Require the vendor and your security team to walk through these controls using the same roles and data in the proof of concept. A generic compliance slide cannot answer whether the implementation satisfies your policy, regulator or customer contract.

Deployment, cloud and integration decisions
Foundry and varied environments
Palantir’s architecture materials describe a platform that can be delivered across varied environments through its broader Foundry, AIP and Apollo architecture. The relevant question is whether your required environment—including disconnected, restricted or specialized infrastructure—has a supported offer, reference design and operating procedure. Confirm network dependencies, upgrade process, data residency, hardware assumptions, support boundaries and the features available in that environment rather than generalizing from a presentation or a different customer deployment.
Databricks is cloud- and region-specific in practice
Databricks’ reference architecture cited here is for AWS. Cloud choice affects available services, networking, identity integration, storage, regional availability and operating cost. Ask for the architecture on your chosen cloud and region, including private connectivity, key management, disaster recovery, cross-region replication and any restrictions on model or data services. Do not infer that every AWS service in the reference is present or identical elsewhere.
Interoperability and exit planning
Databricks’ product materials emphasize open formats, while its architecture documentation describes integrations and cloud-specific patterns. Palantir’s documentation describes extensibility, integrations, a managed Ontology and delivery architecture. Test the interfaces that matter to your design: data export, event or API access, identity federation, catalog exchange, model portability, workflow invocation and downstream application integration.
Document what would remain usable if a component changed. Include table and file formats, code repositories, metadata, model artifacts, business rules, Ontology objects, workflow definitions, application dependencies and operational runbooks. “Open” or “integrated” is not a complete exit plan until your team has moved a representative asset through the actual interface.
Team skills and ownership
Foundry operating responsibilities
A Foundry implementation needs owners for Ontology semantics, source integration, logic, applications, workflows, permissions, agent behavior and production operations. Domain experts must be available to decide what objects and actions mean; technical teams must maintain pipelines and integrations; security and audit teams must validate controls. Ask how changes are reviewed, tested, released and rolled back when a business rule or source system changes.

Databricks operating responsibilities
A Databricks implementation needs owners for ingestion, Spark or SQL transformation, data quality, table and catalog design, ML or AI workflows, model serving and the applications that consume results. Existing cloud and data-engineering practice can reduce ramp-up risk, but it does not remove the need for product management, governance, FinOps and on-call ownership. Identify who pays for and operates adjacent BI, application, orchestration, observability and security services.
Skills to verify before signing
- Can the proposed team build the representative pipeline or workflow without relying indefinitely on vendor personnel?
- Who will be on call for failed ingestion, stale data, broken integrations, model regressions and unauthorized-action alerts?
- What training, documentation and internal standards are required for new developers and domain owners?
- How many distinct teams must approve changes to data, logic, applications, models and permissions?
- What is the plan for succession when the original implementation team changes?
Cost and performance: what the evidence can and cannot tell you
The available primary materials do not establish an apples-to-apples total-cost comparison for a defined workload. Do not repeat claims that one platform is categorically cheaper or more expensive. Compare current, workload-scoped proposals that include software or consumption charges, cloud infrastructure, implementation, migration, customization, staffing, support, training, security work and ongoing operations.
No directly comparable independent performance test for your workload is established here either. A useful benchmark must specify the data volume and shape, ingestion pattern, queries or business process, concurrency, freshness and latency targets, security settings, cloud region, configuration and end-to-end cost assumptions. Measure both technical output and the human effort to build, govern and operate it. A fast query that requires extensive manual reconciliation may not be the better production result, and a compelling workflow demonstration may not reveal sustained pipeline or model-serving cost.
A decision framework your team can use
- Define the outcome. Write the business result in operational terms: for example, reduce exception-handling time, publish trusted data products, serve a model, or let planners approve a constrained action. Separate the must-have outcome from attractive demonstrations.
- Map the end-to-end flow. List source systems, ingestion, transformations, business rules, users, agents, applications, outputs, approvals, audit events and failure recovery. Mark every step that must be transactional or reversible.
- Choose the center of gravity. If shared business context and governed action dominate, begin with Foundry. If pipelines, lakehouse data, SQL/BI, ML and AI workloads dominate, begin with Databricks. If both dominate, run the same scenario on both rather than deciding from feature counts.
- Set measurable acceptance criteria. Include data freshness, process latency, query response, concurrency, recovery time, lineage completeness, access-control behavior, deployment constraints, operator effort and cost per representative run.
- Assign ownership. Name the people responsible for data, business semantics, applications, models, security, FinOps, support and change management. Reject a design that has features but no accountable operators.
- Run a bounded proof of concept. Use production-shaped data, realistic roles, representative volumes and the intended cloud or restricted environment. Include a failure, a permission change, a source-schema change and an export or integration test.
- Review the commercial and exit model. Compare the same assumptions for platform, cloud, implementation and support costs. Record dependencies, data formats, interfaces and the effort required to replace or move each critical component.
Proof-of-concept test plan
Use the same scenario
Give each vendor the same source systems, user roles, control requirements, workload volumes, latency targets and deployment constraints. A Foundry demonstration should show how the Ontology represents the process and how an authorized user or agent executes an action. A Databricks demonstration should show ingestion, transformation, governed tables, SQL or BI, model or AI workflow and the surrounding application path required by the scenario.
Test failure and change, not only the happy path
- Send late, duplicate, malformed and out-of-order data through the pipeline.
- Change a source schema and observe detection, impact analysis and recovery.
- Revoke a user or agent permission while a workflow or model-backed action is pending.
- Trace a displayed result or action back to source data, transformations, rules and approvals.
- Re-run after a failed job, model endpoint or external integration and record manual steps.
- Export a representative dataset, metadata item, model artifact or workflow dependency through the interface your exit plan relies on.
Score the complete operating result
Record implementation hours, specialist roles, adjacent services, cloud consumption, support effort, test findings and unresolved assumptions. Include the operators who will use the system and the engineers who will maintain it. A platform that meets a technical requirement only through hidden manual work should not receive full credit.

Which platform should your team choose?
Start with Foundry when operations are the product
Foundry is the more natural first evaluation when the project’s value comes from a shared operational model, governed workflows and decisions that users or AI agents must execute. Validate the Ontology against real entities and rules, confirm the required applications and integrations, and establish who will maintain the operational layer.
Start with Databricks when the data and model platform is the product
Databricks is the more natural first evaluation when the project’s value comes from ingesting and transforming data, operating lakehouse tables, serving SQL and BI, training models or building AI applications on a common platform. Validate the cloud-specific design and identify every application, operational or governance capability that sits around the lakehouse.
Evaluate both when the workload genuinely spans both centers
Some enterprises need a robust data and AI foundation plus an operational application layer. In that case, test where data ownership, business logic, actions, governance and support should live. Treat a combined architecture as a hypothesis to validate, not an automatic recommendation. The available evidence does not establish that buying both is necessary or cost-effective.
