Game studios choose between an established franchise and original intellectual property by balancing expected audience demand, ownership, financial exposure, creative control, production capability, and portfolio timing. A known franchise can make demand easier to forecast, while original IP gives the owner more control and a larger share of any long-term value it creates. Neither option guarantees a hit. The right choice depends on the studio’s role, resources, partners, schedule, and strategy.

Remedy Entertainment’s investor materials illustrate the trade-off clearly: work on a partner’s franchise can reduce a studio’s financial risk but limit its participation in success, whereas self-published games based on the studio’s own IP provide more control and potential upside. Capcom, Take-Two Interactive, PlayStation Studios, and Bandai Namco describe additional factors such as dormant properties, launch timing, staged project reviews, quality protection, portfolio scale, and increasingly long development cycles.

What the choice actually involves

“Original IP versus established franchise” sounds like a creative question, but it is primarily a business and production decision. A studio is deciding which uncertainties it wants to carry and which benefits it wants to trade away.

An established-franchise project uses characters, worlds, names, or gameplay expectations that already exist in the market. The studio may own that property, license it from another company, or develop the game as a work-for-hire or co-development partner. The audience may recognize the brand before seeing a trailer, but the studio still has to deliver a game that meets expectations and earns attention in a crowded release calendar.

An original-IP project creates a new fictional world, brand, or series identity. The studio must explain what the game is, build awareness, and persuade people to try something without the reassurance of a familiar name. In exchange, the studio and its owners can usually make more decisions about the property’s future and retain more of the value if the brand develops into a durable franchise.

There is no industry-wide formula that determines which path wins. The available company disclosures describe different strategies rather than a universal preference for sequels or new brands.

Why an established franchise can be attractive

A starting audience can make demand easier to estimate

A recognized franchise gives a project an existing point of reference. Players may already understand its setting, characters, genre, or core fantasy. That familiarity can make early demand forecasts more predictable than forecasts for an entirely unknown brand. Remedy describes this as a risk-reducing advantage, not as a guarantee of sales.

Special offer. See more information about Outbyte and uninstall instructions. Please review EULA and Privacy policy.

Familiarity can also help a publisher explain the game to retailers, platform holders, media, and potential players. Marketing can build on existing awareness instead of introducing every element from zero. The size and quality of that audience still matter: an old or poorly maintained brand may provide little practical benefit, and a sequel that disappoints can damage trust.

Existing expectations reduce some, but not all, uncertainty

A franchise does not remove the main development risks. The studio must still choose a concept, set a budget, staff the team, solve technical problems, and ship at an acceptable quality level. It also has to judge whether the next installment offers enough novelty to attract existing fans and enough accessibility to reach new players.

Demand can be especially difficult to predict when a franchise has changed genre, platform, business model, visual style, or release cadence. A known name may secure an initial audience while failing to sustain engagement if the underlying game does not meet expectations.

Licensing can alter the economics

If another company owns the franchise, the developer’s financial exposure may be lower because the partner may fund marketing, publishing, or part of development. That arrangement can make a project feasible for a studio that could not finance a comparable original game alone.

Special offer. See more information about Outbyte and uninstall instructions. Please review EULA and Privacy policy.

The trade-off is reduced control and a smaller share of the upside. Contract terms determine who approves the creative direction, who owns new characters or technology, how revenue is divided, and what happens if the project is canceled or delayed. These terms can matter more than the familiarity of the brand itself.

What original IP gives a studio

Ownership and control

Creating an original property allows a studio to decide how the world, characters, mechanics, and tone evolve. It can choose whether to self-publish, license the property, seek a publishing partner, or hold the rights for future projects. Remedy links ownership and self-publishing of its own franchises with greater control over the franchise and its commercial direction.

Control is valuable throughout the life of a property. The owner can decide whether to make an expansion, remake, sequel, adaptation, or spin-off; select collaborators; and determine when the brand should rest. A studio working on someone else’s franchise may contribute creatively but cannot make those decisions unilaterally.

A larger share of long-term value

When an original game succeeds, the owner can participate in more forms of value: the initial game, downloadable content, sequels, licensing, adaptations, merchandising, and possible catalog sales. That does not mean original IP always produces a higher return. The owner also bears the cost of creating awareness and proving that the brand deserves follow-up investment.

Special offer. See more information about Outbyte and uninstall instructions. Please review EULA and Privacy policy.

Long-term value is therefore an option, not a forecast. A studio must spend money and time before it knows whether players will identify with the new setting or characters. The property may never reach the scale needed to support a second game.

Creative freedom comes with communication work

With no established canon, an original project can be designed around the team’s strengths and current technology. The studio can choose a structure that would be difficult to fit into an existing universe. It also has to teach the audience what makes the game distinctive. That requires clear positioning, demonstrations, and sustained marketing rather than reliance on recognition alone.

Partner franchise work versus owned-franchise work

The most important comparison is often not “sequel or new game,” but “who owns the property and who carries the financial risk?” A studio can work on a famous franchise without owning it, or create an original game under a publisher’s financing while negotiating different rights.

Dimension Established franchise owned by the studio Established franchise owned by a partner Original IP owned by the studio
Audience starting point Existing awareness, with demand still dependent on the new game Existing awareness supplied by the partner’s brand No established audience; awareness must be built
Creative control Generally high, subject to internal approvals and agreements Shared or partner-controlled; approval rights depend on the contract Generally high, because the studio controls the new property
Financial exposure Studio and publishing structure determine exposure Can be lower for the developer when the partner funds or publishes the project Owner carries the cost of creating and validating demand
Participation in success Owner can retain the franchise’s continuing value Developer’s participation is limited by the commercial agreement Owner can retain future franchise and licensing value
Brand constraints Existing continuity and fan expectations Canon, approvals, and partner requirements may constrain choices Few pre-existing constraints, but the identity must be established
Key strategic question Can this installment expand or refresh the owned franchise? Are the economics and learning opportunities worth the reduced control? Can the team create a recognizable property worth extending?

Remedy describes partner-franchise work as carrying lower financial risk while limiting participation in the game’s success. That is a description of Remedy’s business model, not a rule that applies to every licensing agreement.

Production capability often decides what is feasible

Team and technology fit

A concept may be attractive but impossible for a studio’s current team, tools, or schedule. Decision-makers examine whether the studio has the design, engineering, art, production, quality-assurance, and support capabilities required for the proposed scale. They also consider whether technology built for one type of game can support another without a costly transition.

Capcom’s 2024 development strategy describes coordination among development divisions, research, support functions, and quality-control teams. That model shows why the choice is broader than a creative director’s preference: the project must fit an organization that can deliver and support it.

Scale and development length

Large games require more coordination, more specialized staff, and longer periods during which capital is committed without release revenue. Bandai Namco’s 2025 integrated report says development is becoming larger in scale and that development periods are getting longer. As those commitments grow, studios have stronger reasons to test assumptions early and keep a balanced portfolio.

A familiar franchise may help justify a large investment by improving demand visibility, but it can also raise the quality bar. A new IP may be cheaper or more focused, yet a studio must be careful not to underfund the marketing and onboarding work needed to establish it.

Support after launch

The decision includes the years after release. Live updates, expansions, community management, technical support, and platform changes require an organization that can sustain them. A studio should ask whether the proposed property can support that cadence and whether the team wants to maintain it. A partner-owned franchise may impose support commitments that are absent from a smaller original project, while an owned IP may create pressure to support a successful brand for the long term.

Portfolio timing and the role of dormant IP

Studios rarely evaluate a project in isolation. They look at what is already in development, what is approaching launch, and what the portfolio will need several years later.

Balancing predictable and speculative projects

A slate can combine projects with different demand profiles. A recognized franchise may provide a clearer commercial anchor, while an original game supplies a chance to create a future growth property. The mix can also prevent a company from depending entirely on one brand or one genre.

This is a portfolio choice, not a claim that one category is inherently safer. A company can misjudge a sequel, and an original game can outperform expectations. The goal is to avoid making every project dependent on the same audience, technology, launch window, or revenue assumption.

Reviving a dormant property

Capcom’s 2024 strategy discusses dormant IP as well as new brands and the importance of optimal timing for major releases. A dormant property may offer recognizable assets without requiring the studio to follow a recent release pattern. It still needs a compelling reason to return: the audience may have moved on, the original design may not translate to current platforms, or the property may need a substantial reimagining.

Launch windows and internal capacity

Timing affects both categories. A sequel released too close to another title from the same company can divide attention. An original game may need a quieter window so marketing can explain it. Development delays also alter the portfolio; a studio may postpone a project to protect quality or move another title to avoid internal competition.

In a PlayStation Blog interview published June 2, 2021, PlayStation Studios head Hermen Hulst said, “But, new IP is just one aspect of our strategy.” In the same 2021 context, he discussed delaying a game to protect quality. The statement supports a balanced approach at that time, not a permanent description of every current portfolio decision.

How a studio can evaluate a project

Companies use different internal gates, and no public evidence establishes one universal greenlight formula. Take-Two Interactive’s 2024 DEF 14A describes a process for reviewing potential titles, projects already in development, and performance after release. That demonstrates evaluation at multiple stages, not a standard used by all publishers.

A practical evaluation model can still help explain the questions teams typically need to answer:

  1. Define the strategic role. Decide whether the project is intended to extend an owned franchise, fulfill a partner agreement, revive dormant IP, build a new brand, or fill a specific portfolio gap.
  2. Test the audience proposition. For an established franchise, identify what existing players expect and what new players can understand. For original IP, state the core fantasy, audience, and differentiator without relying on an unfamiliar name.
  3. Map ownership and approvals. Document who owns the IP, who controls sequels and adaptations, who approves changes, and how publishing and marketing decisions are made.
  4. Model financial exposure. Estimate development, technology, support, and marketing commitments; identify which party pays; and specify how revenue or losses are allocated. Treat a lower-risk contract as lower exposure, not as a guarantee of profit.
  5. Check capability and schedule. Match the design to available staff, tools, outsourcing, quality assurance, and leadership. Include realistic time for iteration, certification, localization, and launch support.
  6. Examine portfolio fit. Compare the proposed launch window with other releases, genres, platforms, and audience segments. Consider whether the project diversifies the slate or creates concentration in one brand.
  7. Set evidence-based gates. Use prototypes, vertical slices, playtests, milestone reviews, and budget checks to decide whether to continue, change scope, delay, or cancel. The evidence required should match the project’s scale and uncertainty.
  8. Plan the post-launch path. Decide in advance what success would justify an expansion, sequel, or new investment, and what would happen if the game performs below expectations.

The strategic lessons from major company examples

Remedy Entertainment: own the upside, partner to limit exposure

Remedy’s investor descriptions distinguish between its own franchises and work based on partner IP. The company presents established audiences as making demand more predictable. It also describes partner-franchise development as lower financial risk with limited participation in success, while its self-publishing approach for owned IP provides greater control and commercial upside.

The lesson is not that every studio should self-publish. It is that ownership, financing, and publishing terms change the risk-and-reward profile even when two projects have similarly recognizable audiences.

Capcom: coordinate capabilities and choose timing

Capcom’s 2024 development strategy covers major-release timing, dormant IP, new brands, and coordination among development, research, support, and quality-control functions. Its example shows a company considering brand history and organizational execution together. A good property at the wrong time, or without the right support structure, may not be the best project for the slate.

Special offer. See more information about Outbyte and uninstall instructions. Please review EULA and Privacy policy.

Take-Two Interactive: review projects throughout their life

Take-Two’s 2024 DEF 14A describes reviewing potential titles and games already in development, then assessing performance after release. This illustrates a staged portfolio discipline: a project can be reconsidered as its scope, evidence, market context, and performance change. It should not be interpreted as proof that Take-Two, or the industry as a whole, uses a single numerical formula.

PlayStation Studios: original IP is one part of a broader strategy

Hermen Hulst’s June 2, 2021 interview statement that “new IP is just one aspect of our strategy” places original projects alongside other portfolio choices. His discussion of delaying a game to protect quality also highlights a factor that can outweigh brand familiarity: a release that is not ready can damage both a new property and an established one.

Bandai Namco: longer cycles increase portfolio pressure

Bandai Namco’s 2025 integrated report describes larger-scale development and longer development periods, alongside efforts to optimize the title portfolio and strengthen the group’s IP strategy. As production takes longer, a studio must decide earlier which projects deserve scarce teams and technology, and it must keep enough flexibility to respond when schedules move.

Questions executives should ask before choosing

  • Audience: Is the expected audience based on current engagement, historical recognition, or an assumption that has not been tested?
  • Distinctiveness: If the project uses a known franchise, what makes this installment necessary? If it is original, what makes it memorable in one sentence?
  • Rights: Who owns the characters, technology, sequel rights, and adaptations created during development?
  • Economics: Which party funds development and marketing, and how does each party participate if the game succeeds or fails?
  • Capability: Does the studio have the people and production systems to deliver the planned scope, including post-launch support?
  • Timing: What happens if the project slips by six or twelve months? Does the portfolio still work?
  • Learning: What can be proven with a prototype or milestone before the company commits to full production?
  • Exit: What evidence would justify reducing scope, delaying, transferring, or canceling the project?

Common mistakes in the debate

Treating familiarity as a guarantee

An established name can improve demand visibility, but it cannot guarantee sales, reviews, retention, or profitability. Players judge the actual game, and a franchise may have weakened relevance or accumulated negative expectations.

Special offer. See more information about Outbyte and uninstall instructions. Please review EULA and Privacy policy.

Assuming original IP automatically means higher returns

Ownership can increase control and potential participation in future value. It also requires the studio to finance discovery, explain the brand, and accept the possibility that the audience never forms. The available company disclosures do not provide a comparable success-rate percentage or prove that original games return more than franchise games.

Ignoring the contract behind a franchise project

Two studios can work on recognizable properties under very different agreements. Revenue shares, milestone payments, approval rights, marketing obligations, and ownership of new work determine the practical economics. The brand name alone is not enough information to compare projects.

Using a short-term launch view

A project may be chosen for its immediate portfolio role, but the decision also affects staffing, technology, support obligations, and the next generation of games. Longer development periods make those downstream consequences more important.

Three scenarios that clarify the trade-off

A mid-sized studio with limited financing

Partner-franchise development may be sensible when the studio needs predictable funding and can accept approval constraints. The team should negotiate clear scope, milestone payments, credit, and future participation rather than assuming the recognizable brand will compensate for unfavorable terms.

Special offer. See more information about Outbyte and uninstall instructions. Please review EULA and Privacy policy.

An established studio with a strong technology base

Original IP can make sense when the studio has the resources to fund audience development and wants to create a property that supports multiple projects. Early prototypes and focused scope help test whether the new world and mechanics are compelling before the company commits to a large production.

A publisher with a crowded release slate

The best choice may be a dormant property, a smaller original project, or a delay rather than another major sequel. The decision should account for launch spacing, internal competition, marketing capacity, and the risk that several expensive games depend on the same audience at once.

Is one path safer?

“Safer” needs a precise definition. An established franchise may reduce uncertainty about whether people recognize the brand. Partner work may reduce the developer’s financial exposure. An owned original IP may offer more control and a larger share of future value. Each statement describes a different kind of risk or reward.

Commercial success still depends on execution, positioning, timing, contract terms, and the audience’s response to the finished game. The company examples show why studios combine franchise projects, original brands, and different partnership structures instead of following one universal rule.

Special offer. See more information about Outbyte and uninstall instructions. Please review EULA and Privacy policy.

The practical answer

Studios choose established franchises when audience familiarity and portfolio needs justify the constraints and economics. They choose original IP when control, creative freedom, and the possibility of building a lasting owned property justify the cost of creating demand. They choose partner projects when financing, capability building, or lower exposure outweighs the loss of control.

The strongest decision is the one whose audience assumptions, rights, budget, schedule, capabilities, and post-launch obligations are explicit. A known name can improve the starting position; an original name can create more ownership. Neither substitutes for a game that is well made, properly supported, and released at a time when the studio can give it the attention it needs.
