Short answer: custom AI chips do not automatically outperform Nvidia GPUs, and Nvidia GPUs are not automatically the cheaper choice. The better platform is the one that delivers your model’s required throughput and latency at the lowest fully loaded cost, at the scale and availability you actually need.

Nvidia GPUs are general-purpose AI accelerators with broad workload coverage. Custom silicon such as Google TPUs and AWS Trainium is designed around particular tensor operations, interconnects, compilers and cloud environments. That specialization can produce excellent price-performance when your model and operating pattern fit, but software work, utilization, memory movement, scaling losses, power and capacity can erase a nominal advantage.

What you are actually comparing

Nvidia GPUs: broad coverage and portability

Nvidia GPUs are programmable accelerators used for training, fine-tuning, batch inference and interactive serving. Their value is not just peak floating-point throughput. A broad set of frameworks, kernels, profiling tools and deployment options can reduce the time required to make a new model run and to move it between development, training and production. That flexibility is particularly valuable when a team runs several model families, changes architectures frequently or must support multiple clouds and on-premises clusters.

Special offer. See more information about Outbyte and uninstall instructions. Please review EULA and Privacy policy.

The tradeoff is that a general-purpose device may include capability you do not use. Paying for that flexibility can be sensible when workload uncertainty, portability and engineering speed matter more than the lowest theoretical cost for one stable model.

Custom silicon: an optimized platform, not merely a different chip

A custom AI chip is designed with a narrower set of operations, memory paths and networking assumptions. Google TPUs and AWS Trainium are examples of cloud-accessible platforms built to accelerate tensor-heavy workloads within their respective software and infrastructure environments. The chip, compiler, runtime, host system, interconnect and cloud control plane should be evaluated as one platform.

Specialization can improve efficiency for a high-volume, well-understood workload. It can also create migration work when an operator depends on unsupported kernels, unusual tensor dimensions, a particular quantization path or a debugging tool that is strongest on GPUs. A custom chip that is unavailable in the required region or cluster size cannot satisfy a production requirement regardless of its silicon economics.

Keep three cost layers separate

  • Chip-level capability: compute units, memory capacity and bandwidth, interconnect bandwidth, host-transfer paths and thermal limits.
  • Platform-level cost: hardware amortization or cloud rental, power, cooling, utilization, scheduling, networking and capacity availability.
  • Workload-level total cost: software porting, compilation and tuning, operations, incidents, migration, engineering time and the cost of useful output that fails a service-level objective.

A comparison that reports only a chip’s peak FLOPS or a cloud hour price is incomplete.

Why there is no universal winner

Performance changes with model architecture, precision, sequence length, batch size, concurrency, workload phase and cluster size. A platform can lead on prefill for long prompts yet lose on decode, where memory bandwidth and data movement dominate. A device can look strong at one batch size and underperform at another because its preferred matrix dimensions do not match the model.

Google Cloud’s accelerator methodology recommends benchmarking the actual workload and accounting for compute capacity, local memory bandwidth and inter-chip network bandwidth. Its guidance is useful methodology rather than an independent market-wide benchmark: Google Cloud accelerator performance benchmarking guide.

A decision framework for Nvidia versus custom silicon

Decision axis What to measure Why it matters
Workload fit Identical model, weights, precision, sequence lengths, batch sizes and workload phase Architecture-specific kernels and tensor dimensions can favor one platform.
Delivered performance Sustained throughput at target cluster scale; tokens per second for serving; useful training throughput Peak specifications do not guarantee application performance.
Latency and service quality Time to first token, time per output token and tail latency such as P99 at intended concurrency More batching may raise throughput while violating response-time requirements.
Memory and interconnect Sustained HBM bandwidth, capacity, host transfers and distributed collectives Data movement and communication can become the bottleneck before arithmetic does.
Cost Amortized hardware or cloud cost, energy, utilization, engineering and cost per useful token or training step A cheaper chip can lose value when utilization or useful throughput is low.
Software and portability Framework and kernel support, compilation time, debugging, operational tooling and migration effort Custom-chip economics depend on reaching and sustaining performance.
Availability and deployment Region, capacity, cluster size, procurement or cloud access and operational support A platform unavailable at the required scale cannot meet the project requirement.

Measure useful performance, not peak compute

Inference: tokens that meet the SLA

For an interactive service, record time to first token (TTFT), time per generated token, sustained tokens per second, request throughput and tail latency at the concurrency your service will carry. Define the latency service-level agreement before testing. Increase concurrency until the SLA is exceeded, then compare the highest sustained throughput that remains inside the limit. Report cost per thousand or million tokens, not just tokens per second.

Separate prefill from decode. Prefill processes the input prompt and is often compute-bound; decode generates one or a few tokens repeatedly and is often constrained by memory bandwidth and movement of model state. A single average throughput number can hide a platform’s weakness in the phase that dominates your traffic.

Training: throughput, scaling and goodput

For training, measure examples or tokens processed per second at the intended cluster size, time to a fixed quality milestone, scaling efficiency as devices are added and the amount of work completed successfully after retries or failures. Google Cloud describes goodput as a more realistic return-on-investment measure than raw theoretical throughput because it shows how effectively hardware sustains performance in real-world, fault-prone clusters.

Include checkpoint time, restart behavior, data-loader stalls and collective-communication overhead. A device that is fast in a single-node test can lose its advantage when all-reduce traffic, host transfers or synchronization dominates a distributed run.

Memory, networking and sustained operation

Benchmark dense matrix multiplication, HBM streaming, distributed collectives, host-to-device and device-to-host transfers, and sustained thermal and power behavior. Track memory capacity headroom, bandwidth under the model’s access pattern, network utilization, throttling and error recovery. These measurements expose bottlenecks that peak FLOPS cannot.

Amazon’s Trainium2 and Trainium3 claims

In Amazon CEO Andy Jassy’s 2025 shareholder letter, Amazon says its second-generation custom silicon, Trainium2, delivered about 30% better price-performance than comparable GPUs and had largely sold out. The same letter says Trainium3 began shipping at the start of 2026, was described by Amazon as 30–40% more price-performant than Trainium2 and was nearly fully subscribed. These are Amazon’s own company-reported claims, not independent, market-wide results. They should not be generalized to every model, Nvidia generation, cloud region or deployment outside the stated platform. Read the wording in Amazon’s shareholder letter.

The letter also says most Amazon Bedrock inference runs on Trainium and presents custom silicon as a way to lower AWS’s costs. That describes Amazon’s service strategy; it does not establish that a customer will receive the same price-performance after software porting, utilization, traffic shape and contractual pricing are included.

A cautionary Nvidia-generation comparison

NVIDIA’s H100 product page quotes SemiAnalysis InferenceX figures from April 2026 for GPT-OSS-120B: approximately $0.09 per million tokens for H100 at 66 tokens per second per user using vLLM, versus approximately $0.02 per million tokens for B200 at 55 tokens per second per user using NVIDIA TensorRT-LLM. This is a comparison between two Nvidia GPU generations with different serving stacks, not a GPU-versus-custom-chip test. The software difference alone prevents attributing the entire price gap to hardware. See the NVIDIA H100 page for the attribution and conditions.

Software and engineering tradeoffs

Time to first useful run

GPU tooling often lets a team start with an existing framework path and then optimize. A custom platform may require a compiler, graph transformation, kernel replacement or changes to distributed-training code. Measure calendar time and engineering hours to reach target throughput, not only the final benchmark after specialists have tuned every path.

Kernel coverage and model changes

List every operation in the production graph, including attention variants, normalization, sparse or mixture-of-experts routing, quantization and input preprocessing. Test fallback behavior for unsupported operations: a small CPU or GPU fallback can create synchronization and data-transfer costs that are invisible in a synthetic benchmark. Re-run the test when sequence lengths, vocabulary, context window or quantization changes.

Debugging, observability and operations

Compare profilers, compiler diagnostics, memory inspection, failure reporting, checkpoint tooling and cluster monitoring. An apparently efficient platform can become expensive if an intermittent collective failure takes hours to diagnose or if operators cannot see why utilization dropped. Include on-call burden and incident recovery in the engineering line of your TCO model.

Availability, scaling and deployment constraints

Capacity is part of performance. Record the region, instance or slice type, maximum cluster size, reservation terms, queue time and support model used in each test. Cloud prices and availability change by provider, region and date, so preserve the exact quote or rate card alongside the benchmark results.

For a single stable service, a specialized platform can be attractive if it is available where users are located and can scale to the required fleet size. For a portfolio of models, frequent experiments or bursty demand, the portability and capacity options of a general GPU fleet may outweigh a lower nominal accelerator rate. A hybrid design can place predictable high-volume inference on custom silicon while retaining GPUs for new models, fallback capacity and workloads that do not map cleanly.

How to run a fair comparison

  1. Define the production workload. Select representative models and checkpoints. Pin precision, quantization, sequence-length distribution, prompt and output lengths, batch policy, concurrency, preprocessing and postprocessing. Separate training, fine-tuning, prefill and decode tests.
  2. Pin the software. Record framework, compiler, runtime, serving engine, kernel versions, drivers and model implementation. Do not compare a highly optimized stack on one platform with an unoptimized reference stack on another without labeling the difference.
  3. Choose the service target. Set TTFT, time-per-token and P99 limits for inference, or a quality milestone and checkpoint interval for training. Define what counts as a failed request, retry or unusable training step.
  4. Run microbenchmarks. Measure dense matrix multiplication, HBM streaming, collectives, host transfers and sustained thermal and power behavior. Use these tests to explain a model result, not to substitute for it.
  5. Test the complete model at multiple scales. Run one device, one host, the intended node count and the target cluster size. Sweep batch size and concurrency. Include the sequence lengths that represent real traffic.
  6. Record useful output. For serving, capture TTFT, time per output token, P99, sustained tokens per second, accepted requests and goodput while the SLA holds. For training, capture useful tokens or examples per second, scaling efficiency, checkpoint and restart time, and work completed after faults.
  7. Measure the platform around the accelerator. Log utilization, memory headroom, HBM bandwidth, network and host-transfer traffic, power, temperature, throttling, queue time and failures. A low accelerator-utilization result needs an explanation before it is converted into a cost claim.
  8. Normalize cost. Calculate cost per useful token = total operating cost / tokens served within the SLA for inference, and cost per successful training step = total cost / steps completed at the target quality and reliability for training. Include hardware or rental, energy, storage, networking, orchestration, utilization losses and engineering.
  9. Stress the assumptions. Recalculate results for realistic utilization, traffic growth, power prices, software-porting time, capacity constraints and failure rates. Keep the raw measurements and the assumptions that turn them into a business case.

Which workloads tend to favor which platform?

Workload situation Platform that may fit better What can reverse the decision
Many model families, frequent architecture changes or multi-cloud portability Nvidia GPU, because flexibility and available tooling reduce migration risk A single model becomes dominant and a custom compiler path reaches materially higher utilization.
Stable, high-volume inference with predictable tensor shapes Custom silicon can be compelling when its serving stack meets the latency SLA and capacity is reliable Fallback kernels, low utilization, queueing or region limits increase cost per useful token.
Large distributed training runs Either; choose from measured goodput, memory bandwidth and collective scaling Interconnect contention, checkpoint overhead or fault recovery changes cluster economics.
Latency-sensitive, low-concurrency requests The platform with the best TTFT and tail latency at that traffic pattern Batching gains on the nominally cheaper platform violate P99 requirements.
Bursty demand or uncertain future models The platform with the easiest capacity access and broadest software support Reserved custom capacity or a mature specialized path provides enough headroom at lower total cost.

These are starting hypotheses, not conclusions. The same model can move between rows as traffic, context length, precision or cluster size changes.

Evidence from broader accelerator testing

An April 2026 xPU-athalon preprint evaluated Cerebras CS-3, SambaNova SN-40, Groq, Gaudi, TPUv5e, Nvidia A100 and H100, and AMD MI300X. Its abstract reports that the best platform varied with batch size, sequence length and model size. It also observed 10–60% higher idle power for Cerebras, SambaNova and Gaudi than for the Nvidia and AMD GPUs in that test set, highlighting the importance of utilization. Those findings are limited to the listed systems and experiments; they are not a ranking of current products. The study is available at arXiv:2604.10852.

Common comparison mistakes and how to correct them

  • Using peak FLOPS as the verdict: replace it with sustained model throughput, memory and network measurements at the target scale.
  • Comparing unlike software stacks: report framework, compiler and serving engine for every result, and run a controlled stack comparison when possible.
  • Ignoring latency tails: record P95 or P99 as well as averages; reject throughput that violates the service objective.
  • Testing only one batch size: sweep batch and concurrency because specialization benefits can change with traffic shape.
  • Leaving out prefill or decode: measure both phases and weight them by the actual request mix.
  • Counting rented hours instead of useful output: include idle time, queueing, retries, power, engineering and failed work in cost per token or training step.
  • Assuming a vendor claim is a neutral benchmark: identify who measured it, the model, date, software, comparison hardware and whether the figure is a company claim.
  • Forgetting availability: record region, reservation, cluster-size and support constraints; a theoretically superior platform that cannot be provisioned is not a viable option.
  • Ignoring future model changes: test likely context lengths, quantization changes, new kernels and fallback paths before committing to a specialized platform.

Build the total-cost model before choosing

For each platform, create a cost sheet with separate lines for accelerator rental or depreciation, host machines, networking, storage, power and cooling, orchestration, observability, software-porting and tuning, support, idle capacity, failed work and migration. Divide by useful output that meets the quality and latency target.

Special offer. See more information about Outbyte and uninstall instructions. Please review EULA and Privacy policy.

For inference, a practical denominator is tokens successfully served within the SLA. For training, use successful steps or tokens at the required quality milestone, after accounting for checkpoint and restart overhead. Show utilization as a range rather than a single optimistic number, and run sensitivity cases for traffic growth, electricity prices, capacity shortages and engineering delays.

A practical decision checklist

  • Have you selected the exact models, precision, context lengths and traffic mix that matter?
  • Have you separated prefill, decode and training measurements?
  • Have you set latency or quality targets before collecting throughput numbers?
  • Have you measured HBM bandwidth, host transfers, collectives, power and thermal behavior?
  • Have you tested the intended cluster size rather than extrapolating from one device?
  • Have you pinned software versions and recorded unsupported operations and fallback paths?
  • Have you converted results into cost per useful token or successful training step?
  • Have you included utilization, engineering, reliability, capacity and migration in the TCO?
  • Have you labeled vendor-reported figures and third-party tests with their date, model and software stack?
  • Have you defined a fallback platform for model changes, outages or capacity constraints?

The defensible choice is the platform that passes this workload-specific test with a sustainable service level and a cost model your team can operate—not the one with the most impressive peak specification.
