Matrix is the self-hostable option; Slack is not. Matrix lets an organization operate its own chat homeserver and choose whether to federate with other servers. Slack’s official materials describe a managed cloud service. Slack offers controls such as regional data storage and enterprise key management, but those do not move Slack’s servers into your organization’s hands.
The practical choice is whether your team wants greater control over deployment and server-side data—and is prepared to run and secure the infrastructure—or prefers a hosted service with plan-dependent governance controls.
What “self-hosted” means for each platform
| Question | Matrix | Slack |
|---|---|---|
| Who operates the service? | Your organization can operate a Matrix homeserver using software such as Synapse or another implementation listed by the Matrix Foundation. Matrix server directory | Slack describes its service as multi-tenant and hosted on public cloud infrastructure managed by third-party providers. Slack security practices |
| Can the organization control deployment? | Yes. The organization chooses and operates its homeserver and can decide whether to federate. | No. Slack remains a hosted service, even when customers use data residency or Enterprise Key Management. |
| What operational work follows? | The operator is responsible for service health, upgrades, monitoring, backups, access controls, abuse prevention, and incident recovery. | Slack operates the service; customers configure available controls and manage their own accounts, policies, and governance. |
Matrix is an open protocol for decentralized communication. The Matrix Specification, version 1.19, released July 8, 2026, describes open APIs for communication over a federation of servers with no single point of control. Federation means an organization can run its own server while allowing its users to communicate with people on other homeservers, depending on configuration and room participation. Matrix Specification 1.19
There are several ways to deploy Matrix, from server software and container-based approaches to distributions and Kubernetes tooling. The Foundation’s directory is a starting point, not a guarantee that listed options have equal maturity, support, or suitability for your team. Matrix hosting directory Matrix distributions

What you control—and what you still have to operate
With a Matrix homeserver
Running a homeserver gives your organization control over the server deployment and its server-side data. It does not automatically keep every conversation exclusively on that server: federated rooms can distribute events and files to participating remote homeservers. Your federation policy and room participation therefore affect where data goes.
Self-hosting also makes your team the operator. Plan for upgrades, monitoring, backups, security response, and recovery before choosing a deployment. The Matrix Foundation’s older Synapse hosting tutorial explicitly says it is not a production guide and calls out monitoring, backups, and tracking component releases; treat it as a caution about operational needs, not as current production instructions. With Slack
Slack’s data residency feature lets eligible organizations select a region for certain data at rest. Slack says this changes the storage location for specified categories; other data categories may remain outside the selected region. It is a regional storage control within Slack’s hosted service, not customer-operated hosting or a guarantee that all data stays in-region. Slack data residency

How the privacy and encryption controls differ
Matrix: federation and optional end-to-end encryption
Matrix supports optional end-to-end encrypted rooms. In encrypted rooms, message data is stored encrypted, and encryption keys are held on users’ devices or by the users themselves, according to the Matrix Foundation’s privacy notice. Losing access to keys can mean losing access to encrypted history. Room visibility and membership also matter, and federation can share room events with participating homeservers. “Self-hosted” alone is not a complete privacy guarantee. Slack: encryption and enterprise key management
Slack says customer data is encrypted at rest and in transit by default. Enterprise Key Management (EKM) gives eligible Enterprise customers control over keys for specified categories of data. These controls can support security and governance requirements, but Slack continues to operate the service and its infrastructure. Slack security practices Slack Enterprise Key Management
Federation, bridges, and moving from Slack
Matrix federation is built into the protocol: homeservers exchange room events so users on different servers can participate in the same rooms. Bridges are separate integrations, not a promise of complete feature parity or uninterrupted service. The Matrix Foundation’s 2025 annual report says it stopped maintaining and hosting public instances of its Slack bridge in 2025 because of lack of funding. That statement concerns Foundation-maintained public instances; it does not establish that every Slack bridge is unavailable. Check a bridge’s current maintenance, compatibility, and support before relying on it for migration or ongoing operations. Matrix Foundation 2025 annual report Matrix bridges directory

Slack exports are plan-dependent. Slack’s help material says owners on Business+ and Enterprise can apply for broader self-serve exports that include private channels and direct messages; available options and included content vary. An export is not the same as a complete, lossless migration into Matrix, so confirm both the eligible Slack export and the destination’s import capabilities before setting a cutover date. How to choose for your team
- Choose Matrix self-hosting if operating the server is an explicit requirement and your organization can own maintenance, security, backups, monitoring, and recovery.
- Choose Slack if you want a managed service and its hosted-service model fits your needs; assess data residency and EKM against the specific data categories, plan, and region that apply.
- Consider a managed Matrix deployment if Matrix’s protocol and deployment model appeal to you but your team does not want to operate every component itself. The Matrix Foundation lists providers and distributions but says it does not endorse providers or provide warranties. Matrix hosting directory
There is no evidence-based universal team-size cutoff or hardware specification for Matrix self-hosting. Requirements depend on the deployment and expected workload; the Foundation’s deployment listings do not establish a processor, memory, storage, or networking recommendation. Size the system for your own use case rather than treating an own-device setup as production-ready by default.
