To give an LLM-powered NPC memory that survives a conversation, store selected information outside the model’s active context, retrieve the relevant parts when the player returns, and add them to the next prompt with the character instructions and recent dialogue. A database alone does not give a character memory: the game must decide what to save, when to retrieve it, how to handle contradictions, and what the NPC is allowed to change in the game world.
What counts as memory for an LLM NPC?
The model generates each reply from the context assembled for that call. It does not automatically see earlier conversations or a game’s database. That makes it useful to distinguish three layers:
- Short-term memory: recent turns or events kept for the current scene or session.
- Long-term memory: selected information stored outside the context window so it can be available in a later session.
- Working memory: the information assembled for one model call, such as character instructions, recent dialogue, relevant long-term records, and the current scene.
Long-term records can also serve different purposes. Semantic memories are facts or attributes, such as “Mara trusts the player.” Episodic memories describe a particular event, ideally with a timestamp, such as “The player promised to return the stolen map during the winter festival.” Procedural memories capture a method or response rule, such as how the NPC handles a recurring event. These categories are design choices; they help clarify what should be retained and how it should be retrieved.
The 2023 paper “Memories for Virtual AI Characters” describes condensing text into memories, retrieving relevant items, and combining them with a character description and chat history. It also discusses memory buckets, targeted retrieval, and forgetting that can be configured to reflect character traits. That is a useful pattern, not a guarantee that any particular memory system will behave consistently.

Choose between a rolling summary and structured memories
A single summary is a practical starting point for a small prototype. More structured records are useful when specific past events, multiple players, or changing game facts must be handled precisely. Neither approach is universally best; choose according to the kinds of continuity the game needs and the complexity it can support.
| Approach | How it works | Useful when | Main trade-off |
|---|---|---|---|
| Rolling summary | Periodically replace or update a compact summary of the conversation. | A prototype needs broad continuity and simple implementation. | Specific details can be lost or blurred as the summary changes; it offers less control over individual facts. |
| Structured memory records | Store discrete facts or episodes with metadata, then retrieve a relevant subset for each interaction. | Continuity depends on particular promises, events, relationships, or scope boundaries. | Requires more design for extraction, retrieval, conflicts, and deletion. |
In “A Quest for Information: Enhancing Game-Based Learning with LLM-Driven NPCs,” the authors describe a prototype that requested a summary once token use exceeded 75% or the limit, replaced the earlier memory with the new summary, and summarized while the player was not actively interacting. The 75% figure is that prototype’s implementation choice, not a generally validated threshold. The paper also reports system failures and occasional behavioral inconsistencies.

Build memory as a lifecycle
Durable NPC memory is not just a write operation. Each stage affects what the character will later say or do.

- Capture the current interaction. Keep the dialogue or interaction events available while the scene is active. Decide whether the game needs raw text, structured events, or both; do not assume a transcript is itself a good long-term memory.
- Select and condense. Extract information likely to matter later, such as a player preference, an important promise, or a consequential event. Exclude incidental dialogue that has no expected future use. Condensed memories and curated durable statements are patterns described in the virtual-character work and Microsoft’s long-term-memory guidance.
- Attach scope and provenance. Record which character, player, world, and location an item belongs to, along with its time, source, and any sensitivity or retention constraints. Apply those filters during retrieval, not only after a record has been selected.
- Update rather than blindly append. New information may reinforce, refine, or contradict an existing record. Keep enough history to understand meaningful changes instead of treating every old statement as permanently true. Microsoft’s guidance recommends an activity log for writes, merges, demotions, and deletions.
- Retrieve for the next interaction. Use the current player, character, scene, and location to find a small set of relevant items. Do not insert the entire store into every prompt.
- Consolidate or forget deliberately. Merge duplicates, demote stale details, or expire records according to the desired character behavior and retention policy. The virtual-character paper discusses configurable forgetting; a 2024 review of agent memory identifies memory lifetimes and the separation of memory types as open problems.
- Evaluate the result. Test returning-player scenarios and measure whether relevant facts are recalled, irrelevant facts intrude, and the additional retrieval affects latency and token use.
Assemble only relevant memories into the prompt
Retrieval turns stored data into character behavior. A record that is not selected for the current call cannot guide the reply, while an irrelevant or incorrectly scoped record can make the NPC appear confused. Treat retrieval as a filter, not a transcript replay.

For example, an illustrative memory record might look like this:
{
"character_id": "mara",
"player_id": "player_42",
"world_id": "north_quay",
"type": "episode",
"text": "The player promised to return the map during the winter festival.",
"recorded_at": "in-game date or event time",
"source": "conversation or game event",
"sensitivity": "ordinary",
"status": "active"
}
The identifiers, values, and fields above are an example schema, not a required format. A production system should define what each field means and enforce its scope. When the player later visits Mara at the festival, retrieval can select this episode; a scene unrelated to the map need not include it.

The resulting working context can contain the NPC’s character description and behavior rules, the current authoritative scene facts, a bounded set of retrieved memories, and recent dialogue. The model uses that assembled context to write a response. Where a memory is uncertain or contradicted, represent that uncertainty in the record or leave the item out rather than presenting it as settled fact.

Keep dialogue memory separate from authoritative game state
An NPC recalling “I gave the player the key” and the game actually granting the key are different operations. Let the model propose dialogue or a possible action, but have game logic validate any consequential world-state change before committing it. This helps prevent a plausible-sounding response from silently changing inventory, quest completion, location access, or other rules.

“Memory and State Control for LLM-Driven NPC Dialogue,” describing The Obsidian Flask, reports a prototype with an eight-turn short-term buffer, an NPC- and location-scoped FAISS store, and a separate event-sourced state path that validates proposed mutations before application. In its preliminary held-out-world test, the authors report 87.7% recall for facts at least 20 turns old, compared with 0.0% for a rolling-context baseline with an equal token budget, 63.9% for generic retrieval-augmented generation, and 80.2% for full history. These are results from that prototype and test setup, not a general benchmark or a prediction for another game; the paper notes limitations including a small, staged sample and automatic scoring.
Test recall, mistakes, cost, and forgetting
Assess memory by whether it improves the player’s experience, not by how many records the system stores. A useful evaluation set can include returning after a long gap, switching characters or worlds, correcting an earlier statement, revisiting an old promise, and asking about something the NPC was never told.
- Retrieval precision: when the system supplies a memory, is it actually relevant and correctly scoped?
- Retrieval recall: does it retrieve the important fact or event when the scene calls for it?
- False recall: does the NPC claim to remember an event that is absent, uncertain, or associated with someone else?
- Operational cost: measure retrieval latency and the tokens added to the live prompt in the actual game setup.
- Memory lifecycle: verify that corrections, merges, expiry, and deletion behave as intended.
Microsoft’s architecture guidance likewise recommends monitoring retrieval precision and recall, latency, token cost, and user satisfaction; it warns that precision can decline as a memory store grows. The same guidance recommends metadata filters and auditable memory updates. Persistent memory can contain sensitive player information, so define what may be stored, who or what it applies to, how long it remains, and how it can be removed.

Virtual-character papers and NPC prototypes provide concrete design patterns: condensed memories, targeted retrieval, configurable forgetting, scoped stores, and validation of proposed game-state changes. General agent-memory guidance adds lifecycle, monitoring, and privacy considerations. The reported results come from different systems and evaluation settings, however, and do not establish one winning architecture for every genre, game scale, or production budget. Treat a memory design as a system to test against the continuity and failure cases your game actually cares about.
