IT services companies sell skilled work and ongoing operations; product companies sell or license an offering they develop or control. That difference changes how revenue is won, how quickly sales can scale, how costs behave, and how predictable cash flow may be. It does not create two mutually exclusive categories: a software vendor can provide consulting, a hardware maker can attach support, and a cloud company can combine a product with a managed service.

The useful comparison is therefore not “services are low-margin and products are high-margin.” Compare the revenue engine, contract and recognition timing, customer retention, delivery capacity, cost mix, and the exact financial definitions used for each company and period.

What the two business models actually sell

IT services: revenue from people, projects, and operations

An IT services business is paid to perform work for a client. Typical offerings include consulting, implementation, systems integration, outsourcing, maintenance, technical support, and managed operations. The commercial unit may be an hour, a staffed team, a project milestone, a service-level commitment, or an ongoing contract.

Because the deliverable is work performed for a particular customer, revenue is often connected to delivery capacity. A provider must win engagements, recruit and retain qualified workers, assign them to the work, and keep utilization and pricing high enough to cover compensation and overhead. Depending on the contract and accounting treatment, revenue can be recognized as milestones are completed or over the period in which the service is delivered rather than when the customer signs.

Product companies: revenue from an offering they control

A product company sells or licenses an offering it has developed or controls. The offering can be hardware, packaged software, a software license, a subscription, or a usage-based service. Revenue may arrive upfront, over a stated subscription term, or as customers consume the product.

Digital products can sometimes add customers without adding delivery staff at the same rate. That potential is not automatic: acquisition spending, renewals, hosting, support, security, research and development, and product investment all increase as the customer base grows. A subscription is a contract structure, not a guarantee of low costs or high profit.

The boundary is deliberately blurry

Modern technology companies routinely combine both engines. A software vendor may sell licenses or cloud access and also provide implementation and consulting. A hardware vendor may report device sales separately from support and other services. A cloud provider operates a product-like platform while delivering an ongoing service. Segment labels in a filing therefore may not map cleanly to a pure “services” or “product” bucket.

Dell Technologies illustrates this mixed model: its reported product revenue includes hardware and software licenses, while services revenue includes service offerings and product support. Oracle likewise reports cloud and software, hardware, and services businesses. Read the company’s segment definitions before assigning it to one category (Dell 2026 Form 10-K; Oracle 2026 Form 10-K).

How revenue is generated and recognized

Dimension IT services Products and subscriptions
What the customer buys Expertise, implementation, support, or managed work Hardware, software, access rights, or consumption of a controlled offering
Typical pricing unit Hours, staff, milestones, fixed projects, or service levels Unit sale, license, subscription term, or usage
Delivery constraint Qualified people, utilization, scheduling, and project execution Manufacturing or infrastructure capacity, product availability, and customer adoption
Timing of revenue Often as work or obligations are performed; contract terms can defer recognition Upfront for some sales, over a license or subscription term, or as usage occurs
Primary expansion route More engagements, larger scope, higher rates, or additional delivery teams More customers, seats, devices, renewals, higher usage, or broader product adoption

Contract timing can make reported growth differ from the underlying demand for either model. Dell says a substantial portion of its services net revenue comes from offerings deferred over time, so the period in which services are reported can differ from the period in which contracts are signed or work is sold. A services backlog, signed contract, or deferred-revenue balance is therefore not interchangeable with recognized revenue.

For subscription software, the same discipline applies in the opposite direction: a multiyear contract may produce a large booking while accounting revenue is spread across the term. Oracle says its cloud arrangements generally run from one to five years, with revenue recognized over the contract term or as usage is consumed (Oracle 2026 Form 10-K).

Why growth behaves differently

Services growth is tied to delivery capacity

A services provider can increase revenue by winning more projects, expanding existing engagements, raising prices, improving utilization, or adding higher-value work. In each case, the company must still deliver the promised work. A shortage of engineers, consultants, or technicians can delay starts and cap growth even when demand is strong. Hiring, training, security clearance, geographic coverage, and management capacity can become bottlenecks.

Growth is also lumpy. A large contract may begin in one quarter, be delayed by a customer, or ramp more slowly than planned. Fixed-price projects add execution risk: overruns reduce the economics of the engagement, while time-and-materials work can be constrained by the customer’s budget or available hours.

Product and subscription growth can separate sales from headcount

A product can be sold repeatedly after core development is complete, and a digital product can often serve additional customers without a proportional increase in implementation labor. Subscriptions add renewal and usage opportunities, while a broad distribution channel can extend reach.

That operating leverage depends on several conditions:

  • Customers must be acquired at an acceptable cost.
  • They must renew or continue using the product.
  • Hosting, bandwidth, infrastructure, payment processing, support, and compliance costs must remain manageable.
  • Product and engineering investment must keep the offering competitive.
  • Sales capacity must scale without consuming the additional gross profit.

When retention is weak, a subscription company can spend heavily to replace departing customers. When usage rises sharply, infrastructure costs can grow almost as quickly as revenue. “Recurring” describes the intended billing pattern; it does not remove operating risk.

Reported growth needs a like-for-like basis

Compare the same fiscal periods, currency basis, segment definitions, and acquisition perimeter. Separate organic growth from acquired revenue, and distinguish bookings or billings from recognized revenue. A company can show strong total growth while a mature segment is flat, or weak reported growth while deferred contracts are building for later recognition.

Margins: why the label is not a verdict

Services often have substantial labor costs, while products may carry manufacturing, hosting, support, licensing, or infrastructure costs. Neither pattern determines the final margin. Pricing power, mix, utilization, automation, warranty exposure, customer concentration, research and development, and sales spending can outweigh the category label.

Use the same margin definition

  • Gross margin measures revenue left after the costs classified as cost of revenue. It is sensitive to what a company places in that cost category.
  • Operating margin also includes research and development, sales and marketing, and general and administrative expenses.
  • Adjusted or non-GAAP margin may exclude items that another company leaves in its GAAP results. It is useful for understanding management’s view but is not automatically comparable across issuers.

Dell explicitly warns that other companies may calculate similarly named non-GAAP measures differently, limiting their usefulness for comparison (Dell 2026 Form 10-K). Start with GAAP figures when comparing companies, then label any supplemental measure and reconcile its definition.

A reported example, not a universal rule

For Dell’s fiscal year ended January 30, 2026, product gross margin was 13.7% and services gross margin was 44.8%. Dell attributed product pressure partly to a mix shift toward AI-optimized servers and said services margin improved partly because of a change in resale mix. These are results for one diversified vendor and one fiscal year; they do not prove that services always have higher gross margins than products.

The example shows why mix matters. A product business selling a premium software license can have a very different margin from one selling commodity hardware. A services business with standardized remote operations can differ sharply from one delivering highly paid specialist consulting. Compare the contents of each segment before comparing percentages.

Predictability, retention, and revenue quality

Recurring or renewable contracts can make future revenue easier to model because the company begins a period with an existing customer base. Predictability still depends on renewal rates, contract duration, customer health, usage volatility, price changes, and cancellation rights.

SAP reported that 86% of its revenue was “more predictable” in 2025, up from 83% in 2024. This is SAP’s own metric and definition, not a universal recurring-revenue standard and not a statement about profitability. SAP’s five-year summary also lists €32,538 million of cloud and software revenue in 2025 versus €29,830 million in 2024, and €4,262 million of services revenue in 2025 versus €4,346 million in 2024 (SAP Five-Year Summary).

For analysis, pair a predictability measure with evidence about retention, deferred revenue, remaining performance obligations, backlog, or customer concentration. A long contract with a financially weak customer may be less dependable than a shorter contract with strong renewal behavior.

What the filings show in context

SAP: cloud and software alongside services

SAP’s 2025 figures demonstrate why a company-level total cannot be reduced to one model. Cloud and software revenue increased from €29,830 million in 2024 to €32,538 million in 2025, while services revenue moved from €4,346 million to €4,262 million over the same reported years. Consolidated operating profit was €9,617 million in 2025. Those figures describe SAP’s full reporting structure and should not be treated as a standalone product margin or as a sector average.

Dell: divergent product and services movements

Dell reported 19% year-over-year net revenue growth in fiscal 2026, ended January 30, 2026, driven principally by infrastructure solutions and, to a lesser extent, client solutions. Within that result, product net revenue grew 27% while services net revenue declined 4%. Dell notes that service revenue timing and mix affect the comparison, including deferred service offerings. The different rates show how one company’s product and services lines can move in opposite directions during the same year.

JFrog: subscription software illustration

JFrog reported 2025 revenue of $531.8 million, up 24% year over year, for the year ended December 31, 2025. Its filing describes both self-managed subscriptions and vendor-managed SaaS subscriptions, making it an example of a software company that can combine customer-operated and provider-operated delivery (JFrog 2025 Form 10-K). The growth figure is company-specific and is not a benchmark for all subscription businesses.

A practical framework for comparing two companies

Use the following sequence when evaluating an IT services firm against a product or subscription company.

Special offer. See more information about Outbyte and uninstall instructions. Please review EULA and Privacy policy.
  1. Map the revenue engine. Identify the share from projects, recurring support, licenses, subscriptions, hardware, usage, and resale. Read the segment footnotes rather than relying on the company’s headline category.
  2. Normalize the period. Use the same fiscal-year length, currency treatment, acquisition perimeter, and geography where possible. Record unusual launches, divestitures, supply constraints, or one-time contracts.
  3. Separate demand from recognition. Look for bookings, billings, backlog, deferred revenue, remaining performance obligations, usage, and customer additions alongside recognized revenue.
  4. Compare like with like. Put gross margin beside gross margin and operating margin beside operating margin. Keep GAAP and adjusted figures in separate columns.
  5. Inspect the cost structure. For services, examine delivery headcount, utilization, subcontractors, wage inflation, and bench time. For products, examine hosting or manufacturing costs, support, warranty, infrastructure, research and development, and sales acquisition costs.
  6. Test revenue durability. Check renewal or retention rates, contract length, customer concentration, churn, price increases, and the company’s own definition of recurring or predictable revenue.
  7. Explain mix changes. A shift toward AI servers, premium modules, resale, cloud, or lower-priced services can move margins without any change in the underlying business model.
  8. State the limits. Note where the companies use different segment boundaries, fiscal calendars, accounting policies, or non-GAAP adjustments. If a value is not disclosed on a comparable basis, mark it as not stated instead of estimating it.
Comparison axis Questions to ask Why it matters
Revenue engine Who pays for projects, licenses, subscriptions, usage, hardware, or support? Labels can hide a mixed model.
Growth Is growth organic, acquired, usage-led, renewal-led, or affected by timing? Headline revenue can diverge from current demand.
Margin level Are the figures GAAP, adjusted, gross, or operating, and are periods comparable? Different definitions can reverse an apparent advantage.
Scalability What must grow with each customer: delivery staff, infrastructure, support, or sales? It reveals where operating leverage may stop.
Revenue quality How long are contracts, and what happens at renewal or with lower usage? Visibility depends on customer behavior, not the word “subscription.”
Mix and period Did products, cloud, resale, geography, acquisitions, or one-offs change? Mix can move results independently of the broad model.

Common analytical mistakes

“Services are always low-margin”

Labor intensity can pressure gross margin, but specialist pricing, high utilization, automation, and managed-service standardization can produce attractive economics. Conversely, hardware, cloud infrastructure, support, and warranty costs can weigh on a product company.

“Subscriptions are automatically better”

Subscriptions can improve visibility, but customer acquisition, churn, hosting, support, and continuous product investment may consume much of the recurring revenue. Examine retention and contribution economics rather than the billing label.

Comparing different financial bases

Combining a company’s adjusted operating margin with another company’s GAAP margin, or comparing one firm’s segment with another’s consolidated results, creates a misleading spread. Dell’s warning about differently calculated non-GAAP measures applies directly here.

Confusing bookings with revenue

A signed multiyear service or cloud contract is not the same as revenue recognized this quarter. Read the performance-obligation and deferred-revenue disclosures to understand when the economic activity enters the income statement.

Treating one company as the sector

SAP, Dell, JFrog, and Oracle operate at different scales and in different mixes. Their reported numbers are useful illustrations, not a representative market sample or a forecast for every IT company.

Which model is better for a business?

There is no universal winner. A services model can reach revenue with less upfront product investment and can tailor work to complex customers, but growth is constrained by people and project execution. A product model can spread development across many customers and build renewal or usage revenue, but it usually requires substantial upfront research and development, continuous customer acquisition, and reliable retention.

Founders choosing a model should decide what they can defend: scarce expertise and trusted delivery, or a repeatable product with a differentiated distribution channel. Many durable companies combine the two, using services to implement or support a product while keeping the product as the scalable core. The strategic question is whether the mix improves customer outcomes and economics, not whether the company can be assigned a pure label.

Bottom line for readers and analysts

IT services businesses generally scale by winning and staffing more work; product and subscription businesses generally scale by selling, renewing, and increasing usage of an offering they control. Services growth is more exposed to hiring, utilization, project timing, and recognition schedules. Product growth can outpace delivery headcount in favorable conditions, yet remains exposed to acquisition cost, churn, infrastructure, support, and product investment.

Use the category as a starting hypothesis only. The reliable comparison is company-specific: define the segments, normalize the periods, separate recognized revenue from bookings or deferred revenue, compare identical margin measures, and explain mix changes before drawing a conclusion.

Frequently Asked Questions

Can a company be both an IT services and a product company?

Yes. Software, hardware, and cloud vendors commonly combine licenses or subscriptions with implementation, support, hosting, or managed operations. Use the company’s segment definitions and revenue disclosures rather than forcing a single label.

Does recurring revenue guarantee higher profit?

No. Renewal-based revenue can improve forecasting, but churn, customer acquisition, hosting, support, research and development, and sales costs determine whether it is profitable.

What is the fairest margin comparison between two technology companies?

Compare the same margin level—gross with gross or operating with operating—over comparable fiscal periods and on the same accounting basis. Keep GAAP and non-GAAP measures separate and explain any mix differences.

Special offer. See more information about Outbyte and uninstall instructions. Please review EULA and Privacy policy.

Why can services revenue fall while a company’s total revenue grows?

A diversified company may have faster growth in products, cloud, or another segment while services are affected by contract timing, deferred recognition, or mix. Dell’s fiscal 2026 results provide a company-specific example.
