IT leaders earn influence when they translate technology into the outcomes executives can act on: profitable growth, lower risk, better customer experiences and more productive employees. Deluxe Chief Technology and Digital Officer Yogaraj “Yogs” Jayaprakasam describes that translation skill as central to the company’s reinvention—from a check-focused manufacturer into a broader digital payments and data business.
Transformation improves work; reinvention changes the business
Transformation and reinvention are related but not interchangeable. Transformation applies technology to make an existing operating model faster or more efficient. For example, digital order management can streamline a manufacturing business without changing what it sells.
Reinvention changes what the company does, how it creates value and the capabilities it needs. Deluxe retained its mission of completing payments safely and quickly, but moved beyond check manufacturing into merchant services, credit-card processing, payment-settlement enablement, payment gateways and data-driven marketing. Finance, sales, talent, platforms and operating assumptions had to evolve together.
Jayaprakasam says Deluxe is 112 years old and estimates that about 80% of its activity remains the same even as technology changes how that work is performed. The practical test is therefore not whether every legacy process disappears, but whether the company can preserve its customer purpose while building a different product and revenue model.

The translation problem every CIO must solve
Technical outputs—new APIs, cloud migrations, AI models, monitoring controls or security tooling—do not automatically communicate value. A technology leader must connect each investment to a business measure and explain the trade-offs in language appropriate to the audience.
- Growth: Which product, market or transaction does the capability enable?
- Margin: How does it reduce operating cost, rework or downtime?
- Risk: Which revenue, compliance or operational exposure does it reduce?
- Customer: What becomes faster, safer or easier for the customer?
- Employees: Which work is removed, improved or made more meaningful?
Jayaprakasam summarizes the technology mission inside Deluxe as “to power profitable growth.” In his framing, resilience work is not merely an engineering expense: it “directly protects the EBITDA of the company and reduces our risk posture meaningfully.”

1. Deliver measurable business value
Technology investment should be aligned with growth and reported through outcomes that executives and the board can evaluate. A platform project needs a defined business hypothesis, an owner and measures such as revenue contribution, cost avoided, cycle time, risk exposure or customer retention.

2. Build modern products and platforms
Reusable data, AI and API capabilities let multiple business units build on common foundations instead of funding isolated systems. The platform question is not simply whether a service is modern; it is whether it can be reused, governed and operated reliably across the enterprise.

3. Scale AI responsibly
AI can automate work and improve efficiency, but scaling it requires controls for data, model behavior, security, accountability and operational risk. Responsible adoption treats governance as part of product design rather than a review performed after deployment.
4. Strengthen cyber resilience and trust
Cybersecurity, availability and recovery are connected business capabilities. Deluxe’s interview reports an 80% or greater reduction in system incidents over nine months after combining synthetic monitoring, blast-radius analysis and proactive service-desk operations. That figure is an attributed result from the interview, not an independently audited benchmark.

5. Grow next-generation talent and culture
Reinvention requires employees to receive appropriate tools and practical AI skills while working in an accountable, collaborative culture. Training is most useful when paired with clear responsibility for reviewing outputs, protecting data and changing processes that no longer fit the operating model.
Use business mix to test whether reinvention is real
Deluxe’s stated business mix illustrates how leaders can track a change in identity. Jayaprakasam describes payments and data as rising from about 30% at the start of the journey to 52%, with a possible path toward 60% following the Celero Commerce acquisition. These are interview figures and should be read as management’s description of the mix, not as an independent financial audit.

How leaders decide which AI signals matter
Jayaprakasam follows three lenses: payments and agentic commerce, cybersecurity and chained vulnerabilities, and AI’s effect on talent. He describes a feedback loop rather than a one-time forecast.
- Research the signal: Determine what has changed technically, commercially or operationally.
- Compare with peers: Discuss practical examples with other technology leaders and operators.
- Test an application: Look for a bounded use case with measurable value and controlled risk.
- Review second-order effects: Consider security dependencies, workforce changes, customer trust and governance.
- Change course when evidence changes: Keep the signal only if results support the original assumption.
His newsletter, “AI Signals: Navigating Change,” began after ChatGPT’s November 2022 release to identify durable lessons across earlier technology shifts. The transferable lesson is to distinguish a durable change in customer behavior or operating economics from a short-lived product announcement.
A practical translation workflow for CIOs
- State the customer mission. Write the job the company must continue to perform, even if products and channels change.
- Describe the operating-model change. Identify which processes, capabilities, skills and decisions must be different.
- Map each technology initiative to an outcome. Link platforms, AI, resilience and security controls to growth, margin, risk, customer or employee measures.
- Set evidence and guardrails. Define success metrics, review points, data boundaries, security controls and a rollback plan.
- Explain the result in the audience’s language. A board may need EBITDA and risk exposure; a product team may need adoption and cycle time; employees may need workflow and skill implications.
This practice also clarifies leadership behavior. Jayaprakasam calls the hallmark of a successful technology leader “the ability to seamlessly shift between leading and serving, always doing what best advances the success of the team and the enterprise.” Translation is the mechanism that makes that shift visible: the leader can set direction, support delivery and explain why the work matters.
