A directory records identities, attributes, and relationships; it does not, by itself, prove that the person signing in controls a valid credential. Authentication makes that check. Securing identity infrastructure therefore means protecting both the directory and the credentials, tokens, and trust paths connected to it.
What a directory does—and what authentication does
A directory helps an organization organize identity records and govern their attributes, group memberships, and privileges. Authentication addresses a different question: is the claimant in control of an authenticator associated with the account?
NIST’s SP 800-63B-4, its 2025 revision on remote network authentication, describes authentication in terms of establishing that a subject controls the secrets used to authenticate. In a typical sign-in, a verifier checks the authentication evidence, and a relying service decides whether to accept the resulting assertion or token. The directory and authentication system are connected, but one does not replace the other.
| Layer | Primary question | What it governs or checks |
|---|---|---|
| Directory | Which identity and relationships are recorded? | Identity objects, attributes, group relationships, and assigned privileges |
| Authentication | Does this claimant control an authenticator associated with the account? | Evidence used to verify control, followed by an assertion or token a service may rely on |
NIST’s guidance concerns remote access to digital services, not physical access to buildings.

Why hybrid identity creates paths into the cloud
In Microsoft 365 hybrid environments, on-premises identity systems can be connected to cloud identities through federation and account synchronization. Those links are trust paths: compromise on-premises can affect cloud identity, even when cloud resources have their own access controls. Microsoft identifies federation trust and synchronization as primary routes for this risk in its guidance on protecting Microsoft 365 from on-premises attacks.
Federation can make signing material a cloud risk
Federated services can issue signed assertions used to authenticate cloud users. Microsoft warns that an attacker who compromises a SAML token-signing certificate may be able to impersonate cloud users. Protecting the directory alone will not neutralize a stolen signing key or a compromised system that can issue trusted assertions.

- FAST & CONVENIENT LOGIN: Plug in your YubiKey 5C NFC via USB and tap it, or tap it against your phone (NFC), to authenticate. No batteries, no internet connection, and no extra fees required
- MOST SECURE PASSKEY: Supports FIDO2/WebAuthn, FIDO U2F, Yubico OTP, OATH-TOTP/HOTP, Smart card (PIV), and OpenPGP. That means it’s versatile, working almost anywhere you need it
- PRIMARY & SPARE KEYS: Just like having a spare house key, we recommend buying two YubiKeys - one for daily use and one as a spare. That way you’ll never get locked out of your accounts
Synchronization can carry privilege across the boundary
A synchronized identity is not harmless simply because it originated on-premises. Microsoft recommends that synchronized objects hold no cloud privilege beyond that of ordinary users, and that Microsoft 365 administrator identities be isolated from the on-premises environment. This limits the privileges that a compromised synchronization path can carry into the cloud.

The lesson is not to treat directories and credentials as unrelated. Changes to accounts, privileges, synchronization, or federation can change what authenticators and assertions mean to cloud services.

Controls that protect both identity records and sign-in
Microsoft’s Microsoft Entra identity-security checklist covers authentication and broader identity administration. Its recommended control paths depend on a tenant’s architecture and licensing; some functionality requires Entra ID P1 or P2.
- Require strong authentication for administrators. Microsoft recommends MFA for administrator accounts and phishing-resistant credentials where appropriate. A FIDO2 security key is one physical option; confirm compatibility with the identity provider, endpoints, enrollment process, and recovery policy before choosing a model.
- Separate privileged cloud accounts. For Microsoft 365, Microsoft recommends cloud-native administrator accounts, rather than relying on identities exposed to on-premises compromise. Limit each privileged account to the access its role requires.
- Apply least privilege to synchronized identities. Keep synchronized objects from receiving cloud privileges beyond ordinary-user access, and review which accounts and systems can modify or synchronize identity data.
- Reduce weaker sign-in paths. Microsoft recommends modern authentication and reducing legacy authentication. Identify services or clients that still rely on legacy methods before disabling them, so the change does not unexpectedly interrupt legitimate access.
- Monitor identity activity. Use the logging and review capabilities available in the tenant to identify suspicious sign-ins, privilege changes, and changes to federation or synchronization. Microsoft’s recommended features vary by license and configuration.
- Plan and test recovery. Establish how administrators can regain access if a sign-in dependency or credential is unavailable. Test the contingency path rather than assuming that the normal authentication route will be available during an outage.
Passwordless improves resilience only when dependencies are understood
Microsoft calls passwordless authentication its most secure and resilient credential strategy in its guidance on credential resilience in Microsoft Entra ID. That is Microsoft’s product guidance, not a guarantee that every passwordless deployment is secure or outage-proof. Architecture still determines what a sign-in depends on.

| Approach or dependency | What Microsoft’s guidance establishes | Design implication |
|---|---|---|
| Windows Hello for Business and FIDO2 security keys | Microsoft says these have fewer dependencies than some other MFA methods. | Check identity-provider and device compatibility, enrollment, and account recovery before rollout. |
| Federation, pass-through authentication, and certificate revocation | Microsoft notes that these can depend on external systems. | Map the external services each sign-in depends on and decide how users and administrators will authenticate if one is unavailable. |
“Fewer dependencies” does not mean “no dependencies.” A passwordless method can reduce exposure to password theft while still relying on devices, identity-provider configuration, enrollment, or recovery processes.

- Phishing resistance: How well does the method resist an attacker tricking a user into disclosing or approving authentication evidence?
- Dependency and outage resilience: Which identity, federation, network, device, or certificate services must be available for sign-in?
- Compatibility: Do the organization’s identity provider, endpoints, and required services support the method?
- Recovery: Can users and administrators regain access safely if a credential or device is lost, or a dependency fails?
- Administrative visibility: Can the team review sign-ins, account changes, and privileged activity using its available tools and licensing?
- Operational effort: Can the organization enroll users, maintain authenticators, respond to failures, and review access consistently?
Evaluate these questions across the whole sign-in path, not just the directory or the credential. A well-maintained directory matters, but it cannot compensate for exposed authenticators, over-privileged synchronized accounts, compromised federation keys, or an untested recovery route.
