A hydrogen fuel cell that is losing power should not be assumed to need a new stack. Temporary dry-out, flooding, poor reactant flow, temperature excursions, or contamination can cause reversible voltage loss. Permanent damage develops when catalyst area is lost, carbon supports corrode, the membrane develops pinholes, seals leak, or repeated transients overstress the membrane-electrode assembly (MEA). The reliable approach is to trend cell performance under controlled conditions, identify the failure mechanism, correct balance-of-plant or fuel-quality problems first, and replace an MEA or stack only when test evidence and model compatibility support that decision.
What fuel-cell degradation means
Degradation is the progressive loss of voltage, power, efficiency, or gas tightness in a fuel-cell system. It is most often discussed for low-temperature proton-exchange membrane fuel cells (PEMFCs), which operate near 80 °C and use platinum-group catalysts. A loss can be reversible, caused by temporary water imbalance, operating outside the temperature or humidity window, or a removable contaminant. It can also be irreversible, caused by chemical attack, catalyst loss, carbon corrosion, membrane damage, seal failure, or plate damage.
The MEA is the central electrochemical assembly. The U.S. Department of Energy describes it this way: The heart of a PEM fuel cell is the membrane electrode assembly (MEA), which includes the membrane, the catalyst layers, and gas diffusion layers.
The membrane conducts protons while separating hydrogen from oxygen; catalyst layers drive the electrochemical reactions; and gas-diffusion layers distribute reactants, remove water, and conduct electrons. Damage in any of these layers can appear as lower cell voltage, greater voltage spread between cells, higher hydrogen use, or reduced maximum power.
A single low-power event does not prove permanent degradation. Trend data collected at the same current, temperature, humidity, pressure, and reactant quality are much more useful than an isolated reading.

How a PEM fuel-cell stack loses performance
Catalyst dissolution, growth, and loss of active area
Platinum particles can dissolve during potential cycling, migrate through the ionomer, and grow into larger particles. Larger particles expose less electrochemically active surface, so the stack needs more overpotential to produce the same current. Carbon-support corrosion can sever electrical connections between particles, collapse pores, reduce hydrophobicity, and increase particle size. Oak Ridge National Laboratory identifies these effects as a direct route to performance loss: Carbon corrosion is an important degradation mechanism that can impair PEMFC performance through the destruction of catalyst connectivity, collapse of the electrode pore structure, loss of hydrophobic character, and an increase of the catalyst particle size.
High and rapidly changing electrode potentials are especially damaging. Start-stop events, air exposure at the wrong time, fuel starvation, and uncontrolled voltage excursions can create conditions in which carbon oxidizes and catalyst particles migrate. Modern fuel-cell vehicles use catalyst formulations, operating controls, and hybridization strategies to avoid the most damaging voltage ranges, but catalyst dissolution and carbon-support corrosion remain important durability priorities.
Membrane and ionomer chemical attack
Reactive peroxide and radical species can chemically thin or embrittle the perfluorosulfonic-acid (PFSA) membrane and the ionomer that binds catalyst particles. Chemical attack increases hydrogen and oxygen crossover and can lower open-circuit voltage. It also makes the membrane more vulnerable to mechanical fatigue.

Repeated stress can create pinholes, tears, or delamination between membrane, catalyst layer, and gas-diffusion layer. Chemical and mechanical damage reinforce one another: a thinned membrane is less tolerant of pressure differences, while a pinhole permits local gas mixing that accelerates further attack.

Humidity, temperature, and water-management cycling
Membrane conductivity depends on hydration. Dry-out raises ionic resistance, causes a larger voltage drop at load, and can create local hot spots. Flooding has the opposite appearance: liquid water blocks gas-transport pores, starving catalyst sites even though the membrane may be well hydrated. Both conditions can recover after humidity, drainage, temperature, or airflow is restored, so operating-condition checks should precede component replacement.
A 2008 review reported that, under constant load, relative humidity close to 100%, temperature no higher than 75 °C, and optimal stack and flow design, voltage degradation could be as low as 1–2 µV/h. The same review found that load cycling, start-stop operation, low humidification or humidification cycling, temperatures of 90 °C or higher, and fuel starvation can increase degradation by orders of magnitude. These figures describe specific laboratory conditions, not a universal field-life rate.
Start-stop operation, load transients, and starvation
Dynamic loads change reactant demand, temperature, humidity, and electrode potential at the same time. During a poorly controlled shutdown or restart, hydrogen and air can meet at a catalyst layer, producing local reverse-current conditions that accelerate carbon corrosion. Fuel starvation creates high local anode potentials; air starvation creates concentration gradients and uneven current density. Repeated excursions may leave a permanent weak cell even when normal operation later resumes.
Fuel, air, and system-derived contaminants
Contaminants can adsorb on platinum, react with the membrane or ionomer, block pores, or alter water transport. The contamination literature identifies carbon monoxide, carbon dioxide, hydrogen sulfide, ammonia, organic sulfur compounds, nitrogen oxides, sulfur oxides, and metal ions as damaging species. Trace quantities can cause reversible poisoning, while longer exposure can permanently damage the MEA.

Contamination does not always enter with the hydrogen. It can leach from structural plastics, elastomers, lubricants, adhesives, sealants, hoses, and other balance-of-plant materials. As catalyst loadings fall and membranes become thinner, the same impurity concentration can have a greater effect. A stack that passes a fuel-quality check can still be contaminated by an incompatible internal material.
Seals, plates, and gas-diffusion layers
Degradation is not confined to the catalyst. Seal compression can change with temperature and age, causing hydrogen, air, or coolant leakage. Bipolar plates can corrode or develop flow-field deposits that increase pressure drop and create maldistribution. Gas-diffusion layers can lose hydrophobicity, become compressed, or suffer mechanical damage, changing both reactant transport and water removal. These faults often produce a single underperforming cell or an abnormal pressure-drop pattern rather than a uniform stack-wide decline.
Warning signs that a stack is degrading
- Persistent voltage or power decline: At the same current and temperature, the stack produces less voltage or maximum power over repeated checks.
- Growing cell-to-cell spread: One cell or a small group consistently reads lower than the rest, especially under load.
- Lower efficiency: More hydrogen is required for the same delivered electrical power.
- Hard starts or shutdown faults: The system takes longer to start, fails to complete purge, or records repeat restart and shutdown errors.
- Unstable response to acceleration: Voltage dips or oscillates during load changes instead of following the commanded current smoothly.
- Lower open-circuit voltage or higher crossover: These can indicate membrane thinning, pinholes, or gas leakage when measured with qualified procedures.
- Repeated flooding or dry-out: Water accumulates, drains irregularly, or the stack repeatedly reaches humidity limits despite correct commands.
- Abnormal pressure drop: A blocked channel, collapsed porous layer, leaking seal, or flow restriction changes the expected relationship between flow and pressure.
- Diagnostic evidence of material damage: Electrochemical surface area falls, impedance rises, exhaust carbon dioxide increases during a suitable stress test, or contamination is found in fuel, air, coolant, or hardware.
A diagnostic workflow that separates reversible loss from permanent damage
- Build a time-stamped operating record. Log individual cell voltages, stack voltage, current, temperature, relative humidity, hydrogen and air pressures, flows, coolant conditions, fault codes, and start-stop events. Record the fuel source and any filter, humidifier, condenser, or coolant service. A trend at matched conditions is more informative than a dashboard power value.
- Repeat a controlled performance check. Use the manufacturer-approved polarization or power procedure, allowing the stack to reach a stable temperature and humidity. Compare voltage at identical current points. If output returns after correcting humidity, drainage, temperature, or flow, an operating problem is more likely than irreversible MEA loss.
- Check the balance of plant. Inspect hydrogen delivery, air filters and compressor operation, humidifier and condenser function, drains, coolant flow, sensors, valves, and pressure regulation. Look for restrictions, leaks, blocked filters, failed heaters, and water-management faults before opening the stack.
- Verify reactant quality and contamination sources. Confirm that hydrogen and air meet the stack manufacturer’s purity requirements. Investigate carbon monoxide, sulfur compounds, ammonia, oil aerosol, particulates, and metal ions. Examine hoses, seals, adhesives, lubricants, plastics, and coolant-contact materials for possible leaching. Remove the source before attempting recovery.
- Measure open-circuit voltage and crossover when qualified. A lower-than-expected open-circuit voltage can indicate internal gas mixing or leakage. Hydrogen or oxygen crossover testing can reveal membrane damage. Use only procedures, concentrations, pressures, and ventilation controls approved for the specific stack; the DOE durability program uses crossover and voltage-loss criteria when evaluating components.
- Use electrochemical tests when laboratory capability exists. Electrochemical surface-area measurements can show catalyst-area loss. Impedance can separate ohmic resistance, charge-transfer limitations, and mass-transport problems. Test results should be interpreted with temperature, humidity, pressure, and current history because the same symptom can have different causes.
- Investigate carbon corrosion where indicated. Exhaust carbon-dioxide measurement during an appropriate potential-cycling or other qualified stress test is an established research diagnostic. Oak Ridge National Laboratory used exhaust CO2 to quantify carbon corrosion. This is not a casual garage test; incorrect cycling can create additional damage.
- Confirm stack-model compatibility before replacement. Match membrane chemistry, catalyst loading, active area, gas-diffusion layers, seals, compression hardware, electrical interfaces, and control calibration. Replace an MEA only after the failure mode is identified and the replacement is approved for the stack design.
Interpreting common failure patterns
| Observed pattern | More likely explanation | Evidence to seek | First action |
|---|---|---|---|
| Voltage falls only at high current and recovers after humidification or drainage | Dry-out, flooding, or mass-transport limitation | Humidity, water removal, pressure drop, and airflow trends | Repair humidifier, drain, condenser, airflow, or temperature control |
| All cells decline gradually under matched conditions | General catalyst-area loss, membrane resistance increase, or system-wide contamination | Polarization curve, impedance, fuel-quality and contamination checks | Remove contaminant source and quantify durable loss |
| One cell remains low across loads | Local membrane, catalyst, gas-diffusion, seal, plate, or flow-field defect | Cell-voltage mapping, pressure behavior, crossover and leak checks | Inspect the affected cell and hardware; do not replace the entire stack automatically |
| Sharp deterioration after repeated starts, stops, or starvation events | Carbon corrosion, reverse-current damage, or local hot spots | Event history, exhaust CO2 during qualified testing, and catalyst-area data | Correct shutdown, purge, reactant-control, and hybridization strategy |
| Open-circuit voltage declines with rising crossover | Membrane thinning, pinhole, tear, or seal leakage | Qualified gas-crossover and leak measurements | Remove pressure and chemical causes; replace damaged MEA or seal set as specified |
| Performance drops after a new hose, seal, lubricant, or adhesive is installed | Leached contaminant or incompatible material | Material compatibility records and contaminant analysis | Isolate and replace the offending material, then follow the approved recovery procedure |
Fixes that can restore performance
Correct operating conditions first
Keep temperature, membrane hydration, pressure, and reactant flow inside the stack manufacturer’s operating window. Repair failed humidifiers, condensers, drains, coolant pumps, valves, sensors, and control loops. A stack that is repeatedly dried, flooded, overheated, or cooled too quickly can show a voltage loss that no new MEA will solve.

Remove contamination and prevent re-entry
Use hydrogen and air that meet the specified purity limits, and maintain filters and purification equipment. Prevent carbon monoxide, sulfur, ammonia, oil, particulates, and metal-ion ingress. If contamination came from a hose, seal, adhesive, lubricant, plastic, or coolant-contact component, replacing the fuel filter alone is insufficient. Remove or replace the leaching material, flush only with an approved procedure, and verify that the contaminant concentration and cell voltage recover.

Control transients and shutdowns
Use the manufacturer’s start, stop, purge, and storage sequence. Avoid fuel starvation, air starvation, uncontrolled high-voltage excursions, and unnecessary rapid cycling. Controls and hybrid systems should absorb sharp load changes and keep the stack away from damaging potential ranges. Proper shutdown also limits reverse-current exposure and, in systems exposed to freezing temperatures, reduces freeze-related damage.
Use compatible balance-of-plant materials
Choose seals, hoses, adhesives, lubricants, and structural plastics that have been qualified for the fuel-cell chemistry, temperature, pressure, and contaminant limits. Compatibility includes low leaching, chemical resistance, compression stability, and low gas permeability. A material that is safe in a conventional engine or electrolyzer is not automatically safe in a PEMFC.
Independent reader supportYour contribution helps us test, update, and keep practical guides available for everyone. Can a fuel-cell membrane or MEA be repaired?
A membrane with temporary dry-out, reversible poisoning, or water imbalance may recover after the cause is removed and an approved conditioning procedure is completed. A membrane with a pinhole, tear, chemical thinning, or delamination is not reliably repaired in place. Catalyst particles that have dissolved or carbon supports that have corroded cannot be restored by flushing or software calibration.
When the MEA is chemically or mechanically damaged, the normal remedy is a model-matched PEM fuel-cell MEA replacement installed by qualified personnel. The replacement must match the stack’s membrane, catalyst, gas-diffusion, seal, compression, active-area, and control requirements. Installing a physically similar MEA with different materials or loading can create crossover, water-management, or compression problems and may invalidate the stack warranty.

When should you replace the MEA or the whole stack?
Replace an MEA when controlled performance loss persists after operating faults and contamination sources are corrected, and when testing indicates membrane leakage, catalyst-area loss, severe mass-transport damage, or another component-level failure. A whole-stack replacement is more appropriate when multiple cells have durable damage, plates or compression hardware are compromised, repair access is impractical, or the stack has reached its specified service limit.
Do not use a single low-voltage reading as the replacement threshold. Base the decision on the manufacturer’s voltage-loss limit, cell-voltage distribution, crossover, efficiency, fault history, safety inspection, and the economics of qualified repair. Confirm that replacement parts and control calibration are available for the exact stack model.
What durability figures actually tell you
| Figure | What it represents | Qualification |
|---|---|---|
| 5,000 hours | DOE 2020 transportation MEA cycling-durability target | Time to a 10% voltage decrease at 1.0–1.5 A/cm²; a program target, not a guarantee for every vehicle or duty cycle |
| 2,500 hours | DOE 2015 transportation MEA cycling-durability status value | Status value reported for that program year and test context |
| 1–2 µV/h | Low degradation reported by F. A. de Bruijn in 2008 | Constant load, relative humidity close to 100%, temperature up to 75 °C, and optimal stack and flow design |
Real service life depends on load profile, starts and stops, humidity control, temperature, reactant purity, freeze exposure, pressure management, and maintenance. A laboratory durability figure should therefore be used as a benchmark for a defined protocol, not as a promise of field hours.
Safety boundaries for troubleshooting
Hydrogen systems combine flammable gas, high pressure, electrical energy, hot coolant, and controlled ventilation. Follow the stack, vehicle, and fueling-equipment manufacturer’s electrical isolation, pressure-relief, ventilation, leak-check, and personal-protection procedures. The U.S. Department of Energy notes that hydrogen fuel-cell vehicles and fueling stations must meet rigorous safety standards and that hydrogen disperses rapidly rather than pooling like a liquid fuel. That behavior does not make an enclosed or poorly ventilated leak safe.
