For established, repetitive factory work, conventional industrial robots are the better-supported choice in 2026. They already handle material handling, assembly, welding, machine-tool loading and unloading, painting and spraying in production environments. A humanoid robot may eventually be valuable where a factory needs a machine to navigate workspaces, tools and fixtures designed for people, but current evidence does not show that humanoids outperform industrial robots on throughput, uptime, accuracy, safety or cost.
The practical answer is therefore task-specific rather than a universal winner. Define the job, measure its cycle time and quality requirements, and compare complete robot cells—including tooling, integration, guarding, maintenance and training—before choosing a form factor.
What the two categories mean
Conventional industrial robots
An industrial robot is a programmable machine arm or mechanism designed to perform manufacturing operations repeatedly. A complete installation normally includes the robot, controller, end-of-arm tooling, fixtures, sensors, software, safety systems and the surrounding cell. Common configurations include articulated arms, SCARA robots, delta robots and Cartesian systems. The shape is selected for the motion, payload, reach and accuracy the process requires, not for resemblance to a person.
Recommended Free Tools
These systems are already used for material handling, assembly, welding, machine-tool loading and unloading, painting and spraying. Their performance is normally engineered around one defined process: a known part, a known fixture, a known tool and a repeatable sequence.

Humanoid robots
A humanoid robot uses a human-like body plan—typically a torso, two arms, hands and two legs—so it can potentially move through spaces and interact with equipment built for people. The proposed advantage is physical compatibility: a humanoid could, in principle, use existing aisles, benches, carts, shelves and hand tools without a factory rebuilding them around a robot.
That is a design rationale, not a demonstrated production advantage. In its August 14, 2025 announcement about a humanoid position paper, the International Federation of Robotics (IFR) said manufacturing is a later step and that application fields still have to be determined and proven in practice. The announcement describes the vision of a general-purpose machine based on human motion mechanics because “our environment is optimized for the human body,” as IFR President Takayuki Ito put it (IFR announcement).
The short answer: which is better?
Choose a conventional industrial robot when the operation is repetitive, the product and fixtures are stable, and the required cycle time, precision, payload and uptime can be specified. Industrial robots have a long production record, established integration practices and mature safety guidance.

Investigate a humanoid only when its ability to operate in a human-designed environment solves a specific, expensive problem that a conventional cell cannot solve economically. Examples might include a changing set of manual workstation tasks, frequent movement between stations or a process where adapting existing human tools and access points is more practical than redesigning the line. A humanoid still has to prove the same task-level requirements as any other machine.
No source cited here provides a controlled, task-by-task comparison of a named humanoid against a named conventional robot. The evidence supports a maturity and use-case distinction, not a universal ranking of throughput, reliability, total cost or return on investment.
What the current factory evidence shows
Industrial robots are deployed at global scale. IFR reported that more than five million industrial robots operated in factories worldwide in 2025, with more than 600,000 units installed during that year. The same September 24, 2026 release reported a 9% increase in operational stock and an 11% increase in installations in 2025 (IFR 2026 release). IFR President Jane Heffner described the five-million mark as “more than double the number seven years ago.” These figures are counts of industrial robots; they are not counts of humanoids and do not measure one form factor against the other.

Installation volume was also high in the preceding year. IFR recorded 542,000 industrial robots installed in 2024. Asia accounted for 74% of those deployments, Europe 16% and the Americas 9% (IFR 2025 release). A large installed base does not guarantee that a robot is right for your process, but it indicates a mature ecosystem of integrators, spare parts, controls knowledge and operating experience.

Factory tasks industrial robots already fit well
Material handling and palletizing
Pick-and-place, case packing, palletizing and depalletizing are usually structured around known object locations, grippers and transfer points. An industrial arm can be mounted to reach the required zones and can repeat a programmed path at the line’s target cycle time. Vision, force sensing or conveyor tracking can be added when parts arrive with controlled variation.
Assembly
Assembly cells use fixtures, feeders, torque tools, presses and inspection sensors to make each operation measurable. A robot’s value comes from repeatable insertion, fastening, dispensing or placement, while the fixture controls part position. If the product changes often, the engineering question is the cost and time of new tooling and programs—not whether a human-like silhouette is appealing.
Welding
Welding robots can carry a torch along a defined seam while the part is held in a fixture. The cell can coordinate positioners, weld schedules, fume extraction and interlocks. A humanoid would need to match the required torch control, path accuracy, heat and spatter tolerance, consumable handling and duty cycle before it could replace this established approach.
Machine-tool loading and unloading
A tending robot can transfer blanks and finished parts between a machine tool, inspection station and storage. The sequence is predictable, and the robot can be interlocked with the machine controller. The key measurements are load time, unload time, chuck or fixture access, payload, reach and recovery after a mispick.
Painting and spraying
Spraying requires controlled path speed, stand-off distance, orientation, coverage and booth safety. An industrial robot can be programmed for the geometry and connected to the paint or coating system. A humanoid’s general-purpose mobility would not remove the need for process-specific tooling, ventilation, hazardous-area controls and repeatable motion.

Inspection and internal logistics
Robots can present parts to cameras, probes or gauges and move materials between defined points. These applications depend on sensor calibration, data handling and error recovery as much as on arm motion. A humanoid may offer access to existing shelves or carts, but it must still demonstrate reliable perception and recovery under production conditions.
Where a humanoid could make practical sense
Human-designed workstations
The strongest stated rationale for a humanoid is compatibility with environments already optimized for people. If a factory has many stations with human-height controls, narrow aisles, steps, carts and hand-operated tools, a machine that can use those interfaces could reduce facility changes. This benefit is only real if the humanoid can safely reach, grip and manipulate each interface at the required speed.
High-mix or changing work
A general-purpose machine could be attractive where products, locations or procedures change frequently and dedicated fixtures would be expensive. The factory would need to verify how quickly the robot can be taught a new task, how often it needs human intervention and whether its software can maintain quality across variation.
Tasks that are difficult to enclose in one cell
If work spans several existing stations, a mobile humanoid might avoid building separate automation islands. That potential must be weighed against navigation, battery or power management, charging, falls, pedestrian interaction, network coverage and recovery procedures. A fixed industrial cell can be simpler even when it occupies more floor space.
What this potential does not prove
Human-like geometry does not automatically provide human-level dexterity, balance, force control or reliability. IFR’s 2025 announcement explicitly treats manufacturing applications as needing practical proof. Until a candidate demonstrates the complete task in the intended environment, humanoid suitability remains a hypothesis to test.

- Task success and cycle time: Can the system complete every step at the required takt or cycle time, including sensing, tool changes and recovery?
- Payload and reach: What is the payload at the actual wrist orientation and reach, not merely the headline maximum?
- Precision and repeatability: Does the process need absolute positioning, repeatable placement, force control or a combination?
- Uptime and error recovery: How often does the system stop, and can an operator clear a fault without entering a hazardous envelope?
- Tooling and changeover: Which grippers, weld torches, spray equipment, torque tools, feeders and fixtures are required, and how long does a changeover take?
- Access to existing equipment: Can the robot reach doors, chucks, controls, shelves and safety interfaces without modifying the workstation?
- Integration effort: What controllers, PLC protocols, vision systems, conveyors, databases and network services must be connected?
- Safety measures: What guarding, scanners, interlocks, emergency stops, speed limits and risk controls are required for the complete cell?
- Service and training: Who diagnoses faults, supplies parts, updates software and trains maintenance staff, and what response time is available?
- Total cost over service life: Include purchase, engineering, tooling, installation, floor changes, energy, maintenance, consumables, downtime, training and eventual decommissioning.
Request a task-specific demonstration and comparable quotes. Do not infer payback or throughput from a promotional speed, a laboratory video or a robot’s maximum specification.
A step-by-step method for choosing a system
- Define the process boundary. Document the part variants, input and output locations, operator interactions, tools, fixtures, environmental conditions and every exception the operator currently handles.
- Set measurable acceptance criteria. Record required cycle time, first-pass yield, dimensional tolerance, allowable defects, payload, reach, operating hours, planned availability and changeover time.
- Map the existing workspace. Measure aisle widths, workstation heights, machine doors, access points, floor loading, power, network coverage and pedestrian routes. Decide whether modifying the space is cheaper and safer than requiring human-like mobility.
- Build a complete cell concept for each option. Include tooling, fixtures, sensors, conveyors, software, guarding, safety controls, operator interfaces, charging or power equipment and maintenance access.
- Run representative trials. Use production parts and the real process variation. Measure sustained cycle time, quality, interventions, fault recovery and changeovers over enough shifts to expose ordinary failures.
- Perform a task and application risk assessment. Examine normal operation and non-routine work such as setup, programming, testing, adjustment, cleaning and maintenance. Specify controls before installation.
- Calculate lifecycle cost. Separate one-time engineering and installation from recurring service, tooling, energy, software, training and downtime. Use the same accounting period and production assumptions for every candidate.
- Plan for people and escalation. Identify who loads materials, responds to faults, approves a restart, maintains the equipment and validates software changes. A system that needs specialist intervention for every minor stop may fail its operational target even if its motion looks capable.
- Set a go/no-go gate. Adopt the option only when it meets the acceptance criteria with documented evidence. If a humanoid’s advantage is only theoretical, keep the conventional cell or run a limited pilot rather than redesigning a production line around an unproven assumption.
Safety requirements apply to the whole cell
OSHA notes that robot accidents often happen during non-routine activities—programming, maintenance, testing, setup or adjustment—when someone enters the robot’s working envelope. Its robotics guidance also states that there are currently no OSHA standards written specifically for the robotics industry; employers must apply relevant workplace requirements and consensus guidance (OSHA robotics standards page).
The current ISO editions listed for this subject are ISO 10218-1:2025, which addresses industrial robots as machines, and ISO 10218-2:2025, which addresses robot applications and cells, including integration, commissioning, operation, maintenance and decommissioning. Apply the edition and legal requirements relevant to your jurisdiction and installation.
- Carry out an application-specific risk assessment covering the robot, tooling, workpiece, fixtures, software, foreseeable misuse and human access.
- Design safeguarding such as fixed guards, interlocked gates, presence sensing, safe speed or separation monitoring and emergency-stop functions as appropriate to the risk.
- Control access during teaching, setup, troubleshooting and maintenance; these modes often create different hazards from automatic production.
- Validate safety functions after commissioning and after changes to programs, tooling, layout or software.
- Do not treat a “collaborative” label as proof that an installation is safe. The complete application, contact conditions, tool, payload, speed and workplace determine the risk.
Humanoid mobility introduces additional questions, including stability, falls, navigation around people, safe handling of a dropped object and recovery after loss of balance. Those hazards must be assessed in the actual cell rather than assumed away because the machine is intended to work near people.

Integration
A conventional robot cell may require substantial engineering, but its interfaces and commissioning practices are familiar to many integrators. A humanoid may reduce mechanical changes to a human workstation while increasing requirements for perception, navigation, whole-body control, battery management and software integration. Compare the total engineering hours and validation work, not just installation footprint.

Ask for documented mean time between failures or equivalent production evidence only when the supplier can define the test conditions. More importantly, observe how an operator clears a jam, re-teaches a point, replaces a tool, recovers from a dropped part and restarts the process. Recovery time can dominate output in a high-utilization line.

Training and job design
Both categories require trained operators and maintenance personnel. The skills differ: an arm cell may emphasize robot programming, fixtures and PLCs, while a humanoid deployment could add fleet software, perception models, navigation and battery operations. Define training, authorization and change-control responsibilities before purchase.
Common mistakes to avoid
- Choosing from a demonstration video: A staged pick does not establish sustained production cycle time, quality or uptime.
- Comparing robot prices alone: Tooling, fixtures, safety systems, integration and downtime can outweigh the manipulator price.
- Assuming generality is free: A general-purpose humanoid may need more sensing, software and supervision than a dedicated arm for one stable operation.
- Ignoring exceptions: Misaligned parts, empty bins, damaged packaging, tool wear and sensor faults must have defined recovery paths.
- Treating safety as a product label: “Collaborative” or “human-like” does not replace a documented risk assessment and validated safeguards.
- Using global robot counts as performance evidence: IFR deployment statistics show adoption of industrial robots, not comparative humanoid capability.
- Claiming a return on investment without a baseline: Payback depends on the site’s labor, throughput, quality losses, uptime, capital and operating assumptions.
Questions to answer before a pilot
Is a humanoid robot already proven for factory production?
The cited IFR position-paper announcement says manufacturing applications still need to be determined and proven in practice. That means a pilot should be treated as an engineering validation of a defined task, not as evidence that humanoids generally outperform industrial robots.
Are industrial robots limited to one task?
They are usually optimized for a defined process, but programs, tools, fixtures and sensors can support product variants and changeovers. The economic question is whether the required flexibility justifies the added tooling and integration.
Should a factory redesign around a humanoid?
Not without measured evidence from the intended process. First compare the cost and risk of modifying a workstation for a conventional robot with the cost and risk of making a humanoid reliable in the existing environment.
What evidence should a supplier provide?
Request a representative trial, sustained cycle-time and quality logs, intervention and recovery data, payload and reach conditions, safety documentation, integration responsibilities, service terms, training requirements and a lifecycle cost model. Require the same evidence format from every candidate.
Bottom line
For most established, repetitive factory tasks, a conventional industrial robot is the prudent starting point because the technology, applications and deployment ecosystem are already mature. A humanoid is worth evaluating when human-designed spaces or changing tasks create a specific advantage that a conventional cell cannot deliver at acceptable cost and risk. The winner is the complete system that meets your measured cycle time, quality, uptime, safety and lifecycle-cost requirements—not the robot with the most human-like appearance.
Frequently Asked Questions
Can a humanoid robot use existing factory tools and workstations?
That is the principal proposed advantage: human-designed spaces may be easier for a human-shaped machine to access. It remains a hypothesis until the candidate demonstrates reliable gripping, force control, navigation and cycle time on the specific tools and stations.

ISO 10218-1:2025 covers industrial robots as machines and ISO 10218-2:2025 covers robot applications and cells through integration, commissioning, operation, maintenance and decommissioning. OSHA also points employers to applicable workplace rules and consensus guidance; legal obligations depend on the jurisdiction and complete installation.
Do IFR installation figures include humanoid robots?
The cited IFR figures are industrial-robot operational stock and installations. They should not be represented as humanoid deployment counts or as a performance comparison between the two categories.
