Warehouse automation works as a coordinated operating system. Software records inventory and releases work, execution logic balances priorities and capacity, control systems send commands to conveyors and robots, and people supervise, maintain, and improve the process. The exact combination varies by building: one site may use mobile robots and sorters, another automated storage and retrieval equipment, and a third mostly manual work supported by scanners.

The warehouse automation process from receiving to shipping

Automation is not one machine that completes an order. It is a chain of handoffs in which inventory data and physical goods stay synchronized. A typical flow looks like this:

  1. Receiving: Workers or automated stations unload cartons or pallets, identify them, and record quantities and condition.
  2. Put-away: The operation assigns storage locations. Conveyors, shuttles, cranes, or mobile robots may move the goods, while people may perform checks or place items into storage.
  3. Replenishment: When a forward pick location needs stock, software creates a move from reserve storage and schedules equipment or a worker to complete it.
  4. Order release: Customer orders are grouped and prioritized. The system considers due times, inventory position, available equipment, labor, and the capacity of downstream stations.
  5. Picking: Goods travel to a person in a goods-to-person design, or people and robots travel to inventory in another design. Robotic arms may pick some products, but item shape, packaging, presentation, and required accuracy determine what can be automated.
  6. Consolidation and sortation: Picked items are merged into orders and routed to the correct packing or shipping lane by conveyors, sorters, shuttles, or mobile robots.
  7. Packing and shipping: A person or automated station verifies the order, packs it, applies a label, and sends it toward a carrier or outbound staging area. Scans and system confirmations close the inventory transaction.

At each handoff, identification data is as important as motion. A barcode or RFID read can confirm which item entered a tote, storage location, pick face, or shipping carton. MHI describes these technologies as automatic identification and data capture tools used throughout warehouse processes; a scanner supports the workflow but does not by itself make a warehouse automated.

What the software layers do

Industry terms describe functions rather than a mandatory three-product architecture. Some vendors provide separate systems, while others connect planning, execution, and control in a unified platform. Dematic describes its software as connecting those functions and integrating with enterprise systems.

Layer Primary responsibility Typical decisions or commands
WMS (warehouse management system) Maintains inventory, labor, locations, and warehouse workflows. Records receipts, assigns put-away, plans replenishment, releases picks, confirms packing, and updates shipping status.
WES (warehouse execution system) Sequences and balances work in real time across the operation. Chooses priorities, allocates available resources, meters work into stations, and protects downstream capacity from being starved or overwhelmed.
WCS (warehouse control system) Translates decisions into equipment-level instructions. Routes totes on conveyors, directs shuttles and sorters, and coordinates automated storage and retrieval subsystems.

MHI defines WMS capabilities across people, inventory, time, and equipment, including receiving, put-away, replenishment, picking, packing, and shipping. Dematic’s description of WES emphasizes balancing flow against priorities, resources, and downstream capacity. Its WCS examples include conveyors, shuttles, sorters, and automated storage and retrieval systems. These definitions explain the boundaries, but a particular installation may combine them or connect them to an enterprise resource-planning, order-management, or transportation system.

How the physical equipment contributes

Mobile robots

Mobile robots move carts, totes, or inventory between work areas. In a goods-to-person arrangement, a robot brings a storage unit to an employee, reducing walking while the employee performs the item selection. Amazon describes its Proteus robot lifting and moving carts in an outbound area. According to that account, Proteus uses sensors and a virtual map to navigate and receives work direction through the facility’s computerized warehouse management system.

Amazon said in June 2026 that some wheeled carts moved by Proteus can weigh up to 800 pounds. That is the company’s stated maximum for some carts, not a typical load rating for every mobile robot. Amazon also reported 750,000 mobile robots across its U.S. fulfillment centers in June 2026; this is an Amazon-reported deployment figure, not an independent fleet census, and totals can change as installations expand or equipment is retired.

Robotic arms and piece-picking systems

Robotic arms can identify, grasp, pick, place, or redirect products and packages. Dematic describes piece-picking arms that use vision to identify and grasp items. Amazon has also described arms and integrated systems for handling inventory and packages. These are capability examples, not proof that every product is suitable for robotic picking. Flexible bags, transparent wrap, irregular shapes, fragile goods, and items presented in inconsistent orientations can require a person or a hybrid workstation.

Conveyors, shuttles, sorters, and storage equipment

Conveyors provide continuous paths between stations; shuttles move within storage structures; sorters divert cartons or totes to destinations; and automated storage and retrieval systems place and retrieve loads from dense storage. Control software issues the device-level commands, while execution logic determines when work should enter a lane or station. A well-balanced system meters induction so a packing area does not receive more work than it can process.

Identification and sensing

Barcode readers, RFID antennas, cameras, weight scales, and presence sensors supply the events that software uses to make decisions. A read can verify the SKU and quantity, establish that a tote reached a station, or trigger an exception when an expected item is missing. Data quality matters: a damaged label, duplicate identifier, or incorrect location can stop an otherwise healthy automated flow.

Integrated workstations

Amazon describes Sequoia as combining mobile robots, gantry systems, robotic arms, totes, software, and an employee workstation. The example illustrates an important design principle: equipment is valuable when it forms a reliable workflow. A robot that delivers a tote still needs a workstation, identification step, inventory transaction, exception path, and outbound route.

How software and machines coordinate one order

Consider an order for several items stored in different zones. The WMS confirms available inventory and creates the warehouse work. The execution function sequences tasks, potentially grouping orders that share a route or tote. The control layer then sends commands to the relevant conveyors, shuttles, sorters, or robots.

  1. Inventory decision: The system selects an eligible unit and storage location according to the site’s rules.
  2. Task creation: It creates a move or pick task with an item identifier, quantity, source, destination, and priority.
  3. Resource assignment: Execution logic checks robot availability, labor, station queues, battery or charging state where relevant, and downstream capacity.
  4. Physical movement: Control software routes the tote, cart, pallet, or robot through permitted equipment paths.
  5. Verification: A scan, camera, weight check, or operator confirmation records that the expected action occurred.
  6. Exception handling: If a sensor reports a blockage, an item cannot be grasped, or inventory is missing, the system diverts the work and creates a recovery task instead of silently advancing bad data.
  7. Completion: Once all order lines are verified and packed, the shipping transaction is posted and the parcel moves to its assigned outbound area.

The sequence is dynamic rather than a fixed script. Priorities can change, equipment can become unavailable, and a downstream station can fill. Execution logic is useful precisely because it can rebalance work while preserving inventory accuracy and process rules.

What people do in an automated warehouse

Automation changes task allocation; it does not remove people from the operating system. Depending on the design, employees unload inbound freight, load storage equipment, pick items, replenish locations, pack orders, inspect exceptions, monitor screens, and manage inventory discrepancies.

Monitoring and intervention

Amazon’s Proteus description says floor monitors check the robot’s work area for objects or spills. A monitor may pause equipment, remove an obstruction, or escalate a recurring fault. Human judgment is still needed when packaging is damaged, an item is unsafe to handle, or the system’s recommendation conflicts with the physical condition of the goods.

Maintenance and software support

Maintenance engineers service drives, wheels, conveyors, sensors, charging equipment, cameras, and robotic end effectors. Amazon describes engineers handling repairs, cleaning lenses, and maintaining software for its robotic operation. Preventive maintenance, spare parts, firmware control, and tested recovery procedures are as important to availability as the original machine installation.

Process improvement

Workers who collaborate with robotics teams can identify awkward presentation, repeated exceptions, unsafe traffic patterns, and unnecessary touches. Their feedback can lead to a changed tote design, a revised slotting rule, a better scanner position, or a software adjustment. Automation should be treated as an operating process that is tuned over time, not as a one-time equipment purchase.

Safety is specific to the site and equipment

There is no universal rule that a robot is safe near any person. Safety depends on the robot’s design, speed and load, sensors, guarding, traffic rules, emergency stops, floor condition, layout, maintenance state, and worker training. Dematic describes robotics that can operate autonomously or collaboratively, while also stressing close coordination with warehouse software and existing operating processes.

  • Define pedestrian and equipment routes, crossing points, restricted zones, and right-of-way rules.
  • Validate detection, stopping distance, emergency-stop behavior, and restart procedures for the installed configuration.
  • Provide a controlled method for clearing jams, retrieving dropped goods, and entering a robot area.
  • Train operators and maintenance staff on normal operation, alarms, isolation, and escalation.
  • Review incidents and near misses, then update layout, software limits, guarding, or work instructions.

These controls must be assessed for the particular installation and applicable local regulations; a vendor’s general capability statement is not a site safety assessment.

Why two warehouses automate differently

Comparing facilities by robot count alone misses the design problem. Four questions usually explain the major differences:

  1. What work and goods are involved? Pallets, cases, eaches, apparel, refrigerated products, fragile goods, and irregular items require different handling methods.
  2. What flow and capacity are required? Order priorities, peak patterns, equipment availability, labor, and downstream station capacity determine whether the design needs buffering, high-speed sortation, dense storage, or flexible mobile transport.
  3. How does the equipment fit the building? Clear height, floor loading, column spacing, fire protection, travel distances, existing conveyors, and interfaces to enterprise systems constrain the solution.
  4. How will people interact with it? Monitoring, replenishment, maintenance, exception work, training, and safety arrangements must be designed alongside the machines.

There is no neutral cost, throughput, or payback benchmark in the available evidence that can rank one approach for every site. Vendor descriptions are useful for understanding named capabilities, but they are not independent performance evaluations. A sound business case needs the facility’s own order profile, labor costs, service targets, integration effort, safety requirements, and measured pilot results.

A robotic arm cannot pick an item

Divert the item to a manual or assisted-pick path, record the reason, and check presentation, packaging, lighting, grasp configuration, and item master data. Repeated failures may justify changing storage orientation or marking the SKU as unsuitable for automatic picking.

A station is starved or overwhelmed

Review queue levels, induction rates, equipment availability, labor assignments, and downstream constraints. Execution rules may need a new priority or release limit, but changing them without checking inventory and shipping commitments can move the bottleneck rather than remove it.

What to evaluate before automating

Start with the work, not a preferred machine. Map inbound receipts, storage moves, replenishment, order profiles, exception rates, packing, and outbound cutoffs. Then document the data and interfaces each step requires.

  • Measure product dimensions, weights, packaging variation, and presentation quality.
  • Separate steady-state volume from seasonal peaks and promotion-driven surges.
  • Identify where a person adds judgment and where a repeatable machine action is realistic.
  • Specify required inventory accuracy, order cutoffs, station rates, and recovery times.
  • Design manual fallbacks so a fault does not stop all shipping.
  • Test software integration, identification, safety controls, and exception workflows before expanding.

The resulting system may be highly automated, partially automated, or primarily manual with better identification and workflow software. The correct choice is the one that reliably connects physical handling, data, and human work for that facility’s products and service promise.
